Applying the Three Horizon Thinking to a Fresh Perspective of Innovation Design

There is huge value in applying the three horizon framework into your thinking. It is as useful a framework that you can get, to help decide where you are heading.

It is not just for innovation application, that can determine innovation activities. It has multiple values in any organization thinking and alignment.

The 3H informs the decisions to be taken, by recognizing their importance to the future and ‘frame’ resource allocation, identify current capability gaps to resolve.

It helps to enable the whole organization to “get onto the same page” and move towards that desired future.

This 3H thinking helps break down complex issues. Thinking in different horizons prompts you to go beyond the usual focus of fixing innovation just in the present it provides the connections of the present with the desired future. The 3H builds portfolio design, outline the steps to resolve in any complex challenge, it ‘informs’ strategy and builds the business case for taking a specific direction to that ‘desired future’.

Munich Re offers a real clarity to their innovating future

The most impressive presentation I reviewed in 2017 was the one from Munich Re, held on 21st November 2017 under their investor day link

This, for me, was so well structured and offered such a high level of clarity on the pathway they are pursuing, combining innovation and digital, with the outcomes emerging, of building a new suite of Business Models.

I can only simply touch on it here, I suggest you do your own drawing of conclusions.

The Insurance industry has been struggling to adjust and adapt to the rapid changes occurring yet so many are hanging onto the traditional way of doing things. It is so refreshing to see how Munich Re are venturing out, exploring and exploiting, in multiple ways to learn a new innovation pathway.

I follow the two big Re-Insurers, Swiss Re and Munich Re specifically and the innovative differences are quite significant. Swiss Re seems locked far more into traditions and I am still to be convinced they have yet to embrace innovation, certainly from an external perspective, in the same way as Munich Re is undertaking. I struggle with Swiss Re’s messages on where they are exploring the future of Insurance. The way I view, it seems far more unclear, even random, they seem far more closed down with isolated attempts to explore opportunities.  Whereas Munich Re is constantly opening up to change, exploring and seems far more comprehensive and holistic. It seems one is undertaking “words are simply spoken” the other “actions underscored”. Maybe I am wrong.

As we enter 2018 we will need Knowledge Graphs

I received an early New Year present, actually, it came from Siemens. They had invited me to their Siemens Innovation Day in mid-December 2017. I really appreciated it, yet it took me time to absorb all that was provided, over these past two weeks.

My early present, well actually an idea, came the day before the event. I was included in the Industry Analysts visit to the Siemens Technology Center, at Neuperlach in Munich. We were provided a variety of insights in different presentations and demonstrations, of the technology they are working upon but one stood out for me, being introduced to Knowledge Graphs.

This one ‘thing’ really caught my attention. It was showcased in the technology center, briefly, as part of a broader set of presentations. It immediately struck me as having the potential to be very vital for the connected innovation I see, as our future.  These few insights set me off on a new train of thought and I scribbled down some hasty notes while listening to this concept. I then was able to review this a little more after the brief presentation. I then started to research on (Industrial) Knowledge Graphs for the initial depth of understanding I was seeking.

I have argued in the past that innovation management needs to radically adjust, it requires being designed differently, it needs to be highly adaptive, and technology-driven, it actually is in need of a fresh cycle of design.

In my opinion, it needs to be based on the thinking around the shift from products to solutions, from transactions to building far more value-adding ongoing relationships, from a supplier of product services into highly valued network partnerships, exploring innovation across all options.

instead of delivering on discrete elements; this requires managing the whole ecosystem of the innovation design differently through technology where platforms dominate and transformation becomes an ongoing process to evolve the business model, so as to seek out constantly changing market opportunities, in agile, adaptive and fluid ways, for successful innovation outcomes, that meet those real customer needs.

I’d like to offer some views, partly looking out to the future, partly considering what is potentially within our grasp, if we step back and rethink innovation design. So here I offer some parts of this design, my thinking out loud, somewhat in random order and some of the reasons why:

We are pushing away from the old innovating core

I continue to investigate and explore as much of the thought leadership on innovation as I can, it continually points to a change in how we approach innovation. Delivering this changing message becomes simply a cause in itself as so many are failing to recognize it as radically different from their past innovation management.

I have written about the new innovation era in 2017 made up of higher levels of needed collaboration, where platforms, ecosystems and customer experience understanding become increasingly central.

I felt I needed to provide a more dedicated perspective on these in a collaboration with my established sparing partner Jeffrey Phillips over at Ovo Innovation in our website of Ecosystems4innovators.

We do stand at the cusp of a new innovation era but where do you stand?

We need to push well beyond our existing core of (existing) innovation understanding, we actually need a new innovation institutional design that recognizes the “core” lies at the edges of discovery.

Mapping the customer journey is the top driver for digital transformation

Partly it seems executives don’t engage with their brand or business in the way that their customers do. There is often a difference in understanding the value creating points between them

The lack of having a well mapped out customer journey means missing out on opportunities caused by not knowing this complete set of connections being made into you. By not knowing all these connecting points and drawing them together in a cohesive plan, there is a significant chance you are simply restricting the developing of innovation solutions that map back to all the decision-making that is going on in the customers’ minds.

This failure to optimize and seize upon all the possible options to connect with your customers is restricting your ability to broaden out your innovation solutions, making the journey more value creating, it certainly can be really holding your business back.

As you explore the digital transformation path this can become your best opportunity to connect along the total customer experience and see a greater return on this understanding and investment.

Making a compelling business case for an integrated innovation framework

How do we manage future discussionsAs innovation becomes a more consistent requirement rather than an occasional exercise, it must align to strategic goals and become part of the planning and execution cycle in more aligned ways.  

An increased focus on innovation as a consistent discipline requires significant reflection on what needs changing, what impact this change will have and how do we proceed to implement it. This requires senior management attention because of the significant organisational impact.

The leadership within an organisation provide the linkage into the strategy, provide the framework and set this in the context of the vision and goals needed to be achieved. You, as the innovator, seek out the synergies between strategy and innovation, between innovation and capabilities, between culture, the environment, the process, structure and routines and how it all should be governed.

Three years back I took a view on what to focus upon in my innovation activities to meet client needs, they did seem to make sense at the time.

In many ways, I was fairly happy with the outcome, as many of the places I would put my required but limited resources behind, in providing a depth of understanding, were highly relevant, topical and needed, so were good spaces to offer my thinking, advice and solutions into.

Fast forward these last few years and I often wonder where that focus has actually gone – the focus has been a little ‘bounced’ around but for good reason, I feel, yet, it needs a fresh re-calibrating on my approaches going forward.

Innovation has been rapidly changing and much of its basics have been swallowed up by some defining issues that have raced up to the top of the innovation agenda and it is right to respond to these.

‘Breaking’ practices or new methodologies are much harder to master and advise upon, to determine clear positions and propositions.

Shining a powerful innovation light into the Corporate Boardrooms

Strategy Palette Used for Innovation RenewalSo after a fairly ‘dark’ period for me, of absorbing and reflecting on a series of reports, each indicating that innovation and its management understanding is not as deeply understood in the boardroom as it should be, you need to respond.

This seems an appropriate time to begin to rethink and explain innovation, partly in this need to fight these “immune systems” in fresh ways and partly to redrawn, re-frame and renew the value of innovation; in how it can help organizations going forward in very volatile times.

So let’s shine some light on new ways or even recognized paths for innovation to re-enter the thinking within our corporate boardrooms, in different ways that might resonate more in these more ‘dynamic’ times.

I like this organizing framework shown above, it can  allow us to gain a revised understanding of how innovation can be mobilized in different ways, to give value in dealing with these different forces to help move you towards a growing level of renewal.

So I want to begin a series of posts around positioning innovation frameworks, tools or approaches that build the boardroom “innovation toolkit” to deal in both the predictive and unpredictive environments. The suggestions that will be offered are designed to help tackle the disruptive forces swirling around the business that are rising, increasing the uncertainties to future invest. It is attempting to address the concerns on how to organize the “forces of innovation” to combat them, to raise the confidence level in the boardroom to ’embrace’ innovation far more than seemingly the case today.

Uncharted Waters Disrupting the Corporate Boardrooms

The storm clouds of Radical InnovationWhen you read a report that has within its executive summary this: “In combination the boards stand unarmed to enter the battlefield of future business creation in a disrupted world it makes you want to read on.

In a recent report called Radical Innovation and Growth: Global Board Survey 2016 (link opens the pdf) we have results from a survey jointly conducted by Deloitte Denmark and Board Network – The Danish Professional Directors Association, that opens up much that can concern us about the current boardroom and its great difficulty with managing more radical innovation.

It seems within our boardrooms they are ill-equipped to managing in today’s world, grappling with the past, holding on, perhaps too tightly, to the present and certainly being unsure of the future. It is struggling to adjust to all that is entering their world.

In this report, they surveyed 614 global board professionals from a total of 50 countries during the period covered from November 2015 through to February 2016 and then published in February 2016.
