Mapping innovation across the three horizons

One of my most exciting areas within my innovation activities is applying the three horizon methodology, for working through the ‘appropriate’ lenses for different innovations and their future management.

Let me outline the rationale for adopting this within your organization.

Clarifying our options requires multiple thinking horizons
For me, the three horizons have great value to map different thinking and possible innovation options over changing horizons.

You can frame innovation in alternative ways by using this approach. Innovation has multiple evolution points and working with this framework allows you to significantly improve innovations contribution.

It goes well beyond the present value of ‘just’ fitting your existing innovation portfolio and directional management into a one dimensional, viewed in the present, framework.

You can see opportunities completely differently beyond the existing mindset and activities, it takes innovation from tactical to strategic, to foresight in your evaluations.

Different perspectives of thinking can influence your innovating future

Following on from the Innovation Futures project (www.innovation-futures.org) that I’ve been exploring recently, I would like to pick up on the way the authors clustered innovation into broad forms that give us different perspectives and thinking of innovation.

They felt these offered the major trends and innovation patterns and I felt are worth high-lightening here so we can begin to think through the different innovation options we have available to us.

So we can test innovations future within our own activities in a number of different ways.

Fast-forward into the Innovation Future

In my last posting (http://tinyurl.com/af6vj6k) I spoke of the innovation fog surrounding me and that I was losing my orientation. This had caused me to press the ‘pause’ button so as to wait and allow the fog to lift. Then I could rely on my innovation compass a little bit more with confidence as it points again towards the future of innovation.

Well, only 24 hours later the fog was blown away and powerfully so. Do you believe in serendipity, that gift of making fortunate discoveries? Well it has certainly risen up the “I believe” scale for me. Over the last weekend I was catching up on the emails and I had one sent to me by ISPIM, a network of researchers, industrialists, consultants and public bodies, who share an interest in innovation management.

ISPIM had sent me their latest “Innovation Watch- issue 1-2013” and in this there was a timely (well clearly for me) article from Karl-Heinz Leitner, a Senior Scientist with the Austrian Institute of Technology, entitled  Innovation Futures: How Will We Innovate in the Future?

Millennials see innovation differently from today’s leaders.

Deloitte Touche Tohmatsu Limited (DTTL) has provided a set of interesting results from a survey of the world’s future leaders and what they think about innovation released for the World Economic Forum, January 2003

The top line was only 26% of those surveyed believed their current organization’s leaders encourage the practices that foster innovation. This indicates a major shift really is needed in the organizational mindset to give innovation the chance to thrive.

The implications are nicely summarized by this statement from Deloitte’s Global CEO. “Innovation at the institutional level is needed to sufficiently shift an organization’s mindset to allow new ideas to truly emerge and thrive,”

The Deloitte Global CEO Barry Salzberg went on to say: “While our current business leaders can debate how and where to innovate, it’s clear how much importance our future leaders place on innovation—not just as a driver of business growth but also as a catalyst for solving society’s most pressing problems.”

The innovation word within the World Economic Forum

I was reading through the World Economic Forum’s agenda for this year’s meeting in Davos, taking place between 23rd to 27thJanuary, 2013 and saw Innovation is back on the agenda, big time.

The agenda is a collective ‘innovation tour de force’ to solve all of our current ills for our leaders to work through, to begin to find all the solutions necessary.

The three programme pillars of the 2013 session are in themselves a statement of where we are economically and socially and what we need to work though: “Leading through adversity”, “Restoring economic dynamism” and “Strengthening societal resilience”.

The themes are all placing the emphasis on the building, improving, unleashing, rebuilding reinforcing, sustaining and establishing which tells us exactly where our present business and economic woes need to go to be on the economic up.

The rise of innovation

So let’s take a peek at the rise of “innovation” within the preliminary agenda available, it is actually used 47 times within the document but in very specific ways that take it beyond the buzzword into something that has substance.

Innovation and the Deepening Linkage

For me, 2012 was a defining year. Much of what I wanted to achieve in bringing together a growing but fairly comprehensive innovation tool set has seemingly materialized.

The collaborative work that Jeffrey Philips and I undertook has been a significant contributing factor, and I owe him a big thank you for being such a great collaborating partner.

Also during the year I have tried to keep a consistent update on the flow of this work through this blog: paul4innovating.com and wanted to keep publishing selected aspects in association with the recognized leaders in innovation knowledge.

I often like to think out loud and it is specifically motivating when others respond positively to what I’m thinking – thanks for that, it is motivating and encouraging.

You may not know but I work through two organizational structures, firstly www.agilityinnovation.com that is 100% focused on innovation and also www.hocaconsulting.com that works on subjects important to growing organization’s capability in today’s world but keeping innovation central to the framing solutions.

These combine and underpin my advisory, coaching and consulting work. These need more shaping but do have all the essential content, perhaps too much!

Living through 2013 on a meal of innovation resolutions alone

Making any sort of resolutions that work for the new year on innovation, just seem never easy to keep. Our resolve weakens or we get distracted as the year evolves.

For a business, I regard the equivalent of resolutions as statements of intent, but they do need to be backed up by underlying logic. I’ve been working on these, getting perhaps a little more innovation fit.

I see as we move into 2013 a real need to become far more focused than ever. Here, first in a visual and then in a short summary that I’ve reflected upon in the last few weeks, is where I need to place myself for the challenges we all face in 2013 to offer helpful, thoughtful solutions that provide positive outcomes around innovation activities.

Turning intent into delivery

2013 is going to be a very tough year.

I feel the uncertainties across business and our economies in the West have magnified. There will be more demands placed on organizations to find innovative solutions yet their ‘risk appetite’ will be even more pronounced and guarded.

Can we overturn built-in innovation legacy?

Often organizations are weighed down by legacy. This comes in many forms; in its culture, in its history, its core markets or products, in its systems, structures and processes built around innovation practice.

Today, we are confronted with a very different global marketplace than in the last century. National borders and regulations built to protect those that are ‘within’ in the past have rapidly become a major part of the ‘containing- restraining’ factors that are rendering many previously well-respected organizations as heading towards being obsolete and not in tune with today’s different world where global sourcing determines much.

They are increasingly trapped in declining markets, and starved of the new capabilities and capacities to grow a business beyond ‘traditional’ borders, so this means they are unable to take up the new challenges that are confronting them.

They see themselves as reliant on hanging on to the existing situation as long as they can, often powerless to make the necessary shifts, failing to open up, finding it increasingly more than difficult to find the ways of letting go, of changing. They are trapped in legacy.

Innovation failure starts at the top

So who do you think form the group that are the most likely candidates for innovations consistent failure? It may surprise you to know that most fingers point straight to the top of the organization as the main cause for its enduring failure.

I don’t think this is sour grapes of the people working away on innovation daily, that the ‘finger of failure’ is well and truly pointing upwards. There is more of an innovation knowledge gap at board room level or even just below this, than many can imagine, that is the plain reality.

They often simply have no real clue on how innovation really works and what their essential role is in connecting all the different parts necessary to align this into the organizations overarching goals, objectives and strategies.

Let’s simply select the top common causes of innovation failure.

In a recent survey I was reading*, it provided a set of results about the common cause of innovation failure. The survey was asking participants to check all that applied and although there were 30-odd possible reasons the top ten that stand out as head and shoulders above all the others are nearly all down to the simple failure of innovation engagement in its leadership.

Failure lies at the very top on why innovation fails.

Forming the unified view on innovation design

Although we are seeing a number of cases where innovation in its structures, functions and design are evolving, we still have not achieved the mainstream recognition of innovations importance within the boardroom. In many organizations it still lacks a clearly separated ‘voice.’ Its present voice tends to be fragmented within its parts represented by the separate functions providing their narrower view of innovation.

You still have marketing, research, financial, strategic development all offering their unique views of what and where innovation can contribute. This often ‘fragmented’ approach reduces the promising breakthrough effect of innovations potential contribution.

By not having this comprehensive and cohesive viewpoint articulated at board level by a fully accountable person, the Chief Innovation Officer, innovation often stays locked up in one position or another.

No one is stepping in and unlocking its full potential from a holistic viewpoint, totally responsible for innovation by structuring it, for adding real scale, giving it momentum and growing sustainability but more importantly driving it throughout the organization from the top board room perspective.
