Building a Core into the Capabilities of Innovation

I think most would agree there is a continuing need is to build the management of innovation into a clear organizational capability, where innovation becomes a continuous effective innovation process. If you don’t agree, then I’d suggest you don’t bother to read on!

The struggle to date is that innovation remains hard to manage well; we strive to systematize it and then attempt to replicate any success we then have achieved. Often this does not work as the variables that make up innovation can be different for each innovation event or activity.

The make-up of innovation

I think we all recognize that innovation is made up of both tangible and intangible assets. It is the marriage of these two that makes innovation a unique capability to manage in well-structured ways. It is the people engaged in innovation activity that make it work.

Everything else, the process, structures, technologies and management systems are just the contributing enablers.

Innovation and the Deepening Linkage

For me, 2012 was a defining year. Much of what I wanted to achieve in bringing together a growing but fairly comprehensive innovation tool set has seemingly materialized.

The collaborative work that Jeffrey Philips and I undertook has been a significant contributing factor, and I owe him a big thank you for being such a great collaborating partner.

Also during the year I have tried to keep a consistent update on the flow of this work through this blog: paul4innovating.com and wanted to keep publishing selected aspects in association with the recognized leaders in innovation knowledge.

I often like to think out loud and it is specifically motivating when others respond positively to what I’m thinking – thanks for that, it is motivating and encouraging.

You may not know but I work through two organizational structures, firstly www.agilityinnovation.com that is 100% focused on innovation and also www.hocaconsulting.com that works on subjects important to growing organization’s capability in today’s world but keeping innovation central to the framing solutions.

These combine and underpin my advisory, coaching and consulting work. These need more shaping but do have all the essential content, perhaps too much!

Surfacing the challenges and road blocks to innovation.

Jeffrey Philips wrote recently a blog entitled “what really blocks innovation” that he has seen at executive level towards innovation when introducing the work mat approach he and I developed. He put these into four framing boxes that make up the potential barriers. I agree with all of what he says and more.

I’d like to go a little deeper with a suggested way to surface these deeper personal hidden blockages that you do find in working with innovation, that the work mat brings out. It is surprising as they often have real commonality once surfaced and then you need to find the dedicated time to allow them to be fully discussed, as they are critical to unlock.

Often in innovation adoption there are so many hidden barriers that need drawing out and resolving. Take a read of Jeffrey’s observations, as they clearly triggered my own approach of how to deal with them which I thought I’d share here.

As Jeffrey states there are “very different perspectives, different goals and even different definitions between and among members of many executive teams.” The key is to surface these.

We both totally share this point that Jeffrey raises, that “sustained innovation can only occur when there is clarity about goals, alignment within the executive team to the goals, deep commitments to appropriate staffing and resource allocation, and the willingness to lead into risky or uncertain initiatives.  When these factors are present, innovation can flourish.”

To get to this point we need to draw out those real hidden concerns that inhibit innovations adoption at executive level. We need to trigger ‘collective’ discussions so the team can relate and share their concerns and offer up solutions that breaks through those barriers.

Living through 2013 on a meal of innovation resolutions alone

Making any sort of resolutions that work for the new year on innovation, just seem never easy to keep. Our resolve weakens or we get distracted as the year evolves.

For a business, I regard the equivalent of resolutions as statements of intent, but they do need to be backed up by underlying logic. I’ve been working on these, getting perhaps a little more innovation fit.

I see as we move into 2013 a real need to become far more focused than ever. Here, first in a visual and then in a short summary that I’ve reflected upon in the last few weeks, is where I need to place myself for the challenges we all face in 2013 to offer helpful, thoughtful solutions that provide positive outcomes around innovation activities.

Turning intent into delivery

2013 is going to be a very tough year.

I feel the uncertainties across business and our economies in the West have magnified. There will be more demands placed on organizations to find innovative solutions yet their ‘risk appetite’ will be even more pronounced and guarded.

The weak influence of strategy over our innovation activities

All too often strategy is not influencing the behaviours and outcomes around innovation, it is simply allowing them to be left to chance.

Innovation is often being pushed down the organization for others to interpret and offer their answers. This lack of alignment and top leadership engagement is one of the main causes why many organizations seem to just simply ‘limp’ along in their innovation activity.

Then those in leadership positions start expressing their disappointment over final innovation results, yet the answers simply lies more often than not as in their hands to resolve. Top leadership in organizations needs to shape innovation and be more involved in its strategic design.

We need to resolve this innovation leadership gap of misunderstanding. We need to explain what their essential place is and provide the strategic frame to allow it to be understood. Then the contribution for innovation might be ‘allowed’ to deliver far more on its potential as it achieves that greater strategic alignment.

Journeying across the darker side of the innovation moon

When you decide to make any trip, you need to have some sort of roadmap to navigate yourself by. The difficulty is when you decide to step into the other side of the often known, into the lesser-known or completely unknown sides of innovation, where there seems to be no decent roadmap, the enjoyment is partly in setting about it and trying to create it, to piece it together.

I wrote about the dark side of the innovation moon in mid-2012 and why it should always make us curious. Within my blogs that I’ve written here on this site I have kept coming back to its initial stated aim of “building the DNA of innovation” This has become a real journey of ‘stated intent’.

Can we overturn built-in innovation legacy?

Often organizations are weighed down by legacy. This comes in many forms; in its culture, in its history, its core markets or products, in its systems, structures and processes built around innovation practice.

Today, we are confronted with a very different global marketplace than in the last century. National borders and regulations built to protect those that are ‘within’ in the past have rapidly become a major part of the ‘containing- restraining’ factors that are rendering many previously well-respected organizations as heading towards being obsolete and not in tune with today’s different world where global sourcing determines much.

They are increasingly trapped in declining markets, and starved of the new capabilities and capacities to grow a business beyond ‘traditional’ borders, so this means they are unable to take up the new challenges that are confronting them.

They see themselves as reliant on hanging on to the existing situation as long as they can, often powerless to make the necessary shifts, failing to open up, finding it increasingly more than difficult to find the ways of letting go, of changing. They are trapped in legacy.

Innovation failure starts at the top

So who do you think form the group that are the most likely candidates for innovations consistent failure? It may surprise you to know that most fingers point straight to the top of the organization as the main cause for its enduring failure.

I don’t think this is sour grapes of the people working away on innovation daily, that the ‘finger of failure’ is well and truly pointing upwards. There is more of an innovation knowledge gap at board room level or even just below this, than many can imagine, that is the plain reality.

They often simply have no real clue on how innovation really works and what their essential role is in connecting all the different parts necessary to align this into the organizations overarching goals, objectives and strategies.

Let’s simply select the top common causes of innovation failure.

In a recent survey I was reading*, it provided a set of results about the common cause of innovation failure. The survey was asking participants to check all that applied and although there were 30-odd possible reasons the top ten that stand out as head and shoulders above all the others are nearly all down to the simple failure of innovation engagement in its leadership.

I do so enjoy doing a wordle (www.wordle.net), they make you feel a whole lot clearer on what and where any focus might be, or has been, from a perspective of my business and how it is evolving in content and areas of value for any innovative offering to clients.

Towards the end of a calendar year I like to always look back and reflect, to see where my innovation activities have headed. Did they add value, did they move innovation and my thinking forward? I think initially exploring these within a wordle does help make the critical focal points stand out.

So here are mine that reflect where I am in what I am exploring and looking to increasingly work with clients upon. I thought I’d share the evolution of how this is evolving, I hope positively for all concerned.

Seeking common cause through innovation

Although it is simple to state, creating a common language for innovation is very hard, demanding work. To begin to create it, then to gain a broader identification with its make-up and then to build upon it requires some dedicated time and effort, but above all, it needs recognition of its importance to obtaining a sustaining innovation entity.

Yet there is incredible sustaining value in achieving a common language. In the work that Jeffrey Phillips and I have been undertaking we see the Executive Innovation Work Mat  and its seven connected parts we really saw language, context and communications, as central to any innovation initiatives to work towards.

Languages unites us or divides us

Language can have the power to unite us or potentially divide us. Developing a language to unite us in our innovation efforts goes some way to reduce disagreements and egos, that can block success.

To create an environment for innovation, to offer within a set of governance, process and functional structures, to build a culture responsive, we need this common cause, this central innovation language, our clear unifying context.
