Organisations everywhere are discovering the same truth:
the challenges they face can no longer be solved within the boundaries of a single firm.

Decarbonisation. Integrated care. Digital identity. Supply chain resilience.
Every one of these depends on multiple actors coordinating across shared systems.

This is where ecosystem architecture becomes essential.

Lets Explain What Ecosystem Architecture Is

Ecosystem architecture is the structural blueprint that explains how multiple organisations align, coordinate, and create value together. It reveals:

the roles different actors play

the flows of data, value, and responsibility

the governance and incentives that hold systems together

the friction points that prevent scale

the capabilities required to participate and lead

It enables outcomes no single organisation can achieve alone — outcomes that are coherent, adaptive, and scalable.

Unified Definition of Ecosystem Architecture

Ecosystem architecture is the structural blueprint that defines how multiple actors align, coordinate, and create value together across interconnected systems, enabling coherent, adaptive, and scalable outcomes no single organisation can achieve alone.

The Need for a Unified Ecosystem Architecture

Three Sites, One Architecture

A unifying archway — with three distinct identities beneath it

The archway:

At the centre of this approach is the Interconnected Innovation and Business Ecosystems (IIBE) architecture. It brings together the pieces of the Ecosystem Architecture into a cohesive approach to designing, building and expediting Ecosystems in business.

The IIBE provides the structural logic leaders need to:

understand their ecosystem position

design multi‑actor systems that actually work

coordinate across partners, platforms, and regulators

build the capabilities required for ecosystem leadership

It is the unifying blueprint that connects research, transition, and operational execution.

Beneath that archway, three sites with clear, differentiated identities

My ecosystem work is expressed through three distinct but connected knowledge sites —three distinct pillars- each with its own role, tone, and altitude to break down complexity and give a more focused “clarity” to what is required and needed in building a complete Business Ecosystem design.

The Three Pillars of the Unified Architecture

Ecosystem Architecture — defined, articulated, and now structurally embedded across all three sites. This gives you:

a single conceptual spine

a shared language

a recognisable category

a north star for all future content

and a way for any visitor to understand the “why” behind everything you do

Paul4Innovating (P4I)

The research frontier
Where ecosystem architecture is explored, shaped, and advanced.

AgilityInnovation (AI)

The gateway
Where leaders move from traditional innovation thinking into ecosystem reality.

Ecosystems4Innovating (E4I)

The operational front door
Where ecosystem architecture becomes diagnostic, actionable, and ready for execution.

Together, they form a cohesive digital ecosystem — three expressions of one architecture that needs this combined focus.

The IIBE: The Foundation Beneath the Work

This underlying architecture now have:

a gateway

a research engine

an operational platform

and a unifying architectural frame

This is the system that will carry the IIBE forward.

The IIBE — The Underpinning Architecture

The IIBE is the foundational architecture for establishing ecosystem thinking and design. It reveals the structural logic of how ecosystems function, the roles and value flows that shape them, and the capabilities organisations need to participate, coordinate, and lead.

The structural solution

As the core construct behind all my work, the IIBE provides the blueprint that unifies research, practice, and application—enabling leaders to understand their ecosystem position, design coherent multi‑actor systems, and build the adaptive structures required for value creation at scale.

Examples of Why Ecosystem Architecture Matters Now

Across sectors, the pattern is the same:

Industrial & Energy

Technology alone cannot deliver decarbonisation.
Ecosystem architecture is the operating logic of the transition.

Healthcare & Life Sciences

Fragmented systems cannot deliver integrated care.
Ecosystem architecture aligns incentives, data, and pathways.

Banking & Financial Systems

Point‑to‑point partnerships cannot build shared infrastructure.
Ecosystem architecture enables trust, interoperability, and scale.

In every case, the IIBE reveals the structures that determine whether ecosystems succeed or fail.

One Architecture. Three Expressions. A IIBE Blueprint for the Next Decade.

Moving through Navigation to Operational Execution

We need a unified foundation to Ecosystems as they form the space for collaboration, cooperation and knowledge exchanges to solve the complex problems we are solving as well as advancing solutions on what is available today. So my work is building:

a clear definition of ecosystem architecture

a structural blueprint (the IIBE)

three distinct sites aligned to one purpose for exploring and providing a central reference point

sector‑specific pathways into executive relevance to demonstrate and provide architectural solutions to move each forward through its unique challenges.

This is the ecosystem architecture that leaders need to navigate a world where value is created across systems, not within firms.

And it’s the architecture I strive to make visible and recognizable.

The post Ecosystem Architecture: The Blueprint for How Future Value Is Created first appeared on Building Your Innovation & Ecosystem Intelligence.

Every organisation today is being pulled into ecosystems it did not design and cannot control. Not the whole sector — your organisation. Your customers, your partners, your regulators, your data flows, your intelligence, your risks.

And somewhere along the way, the tools that once worked stopped being enough.

You built platforms. You formed partnerships. You invested in digital. You aligned with standards. You modernised your infrastructure. You improved coordination.

And yet the system still resists.

Not the global system — your system. The one you live with every day.

You feel it in the friction between teams. In the partners who can’t quite align. In the AI that works in pilots but not in practice. In the opportunities that appear promising but never fully materialise. In the governance debates that repeat without resolution. In the sense that you’re working harder than ever, yet progress feels strangely fragile.

This is not because your organisation is doing anything wrong. It’s because you are now operating inside an ecosystem — but without an ecosystem architecture.

And that is the gap the IIBE exists to fill.

The IIBE is not designed for entire industries. It is designed for the few organisations inside each industry that are ready to move faster, see more clearly, and collaborate more intelligently than the system around them.

It exists for the companies that:

feel the limits of their current tools

sense the misalignment but can’t name its cause

know their partners matter but can’t make the system cohere

see the opportunity but can’t turn it into durable advantage

recognise that the world around them has become more interconnected than their architecture allows

Applying the IIBE architecture approach

The IIBE gives these organisations something they do not currently have:

a structural way to see the ecosystem they are actually operating in — and a way to act inside it with clarity, confidence, and strategic precision.

It doesn’t redesign the entire sector. It doesn’t require every actor to participate. It doesn’t depend on universal alignment.

It works because it starts with you — your ecosystem, your tensions, your dependencies, your intelligence flows, your readiness.

And once you see your architecture clearly, you can move faster than the system you’re part of. You can collaborate more effectively with the partners who matter. You can shape the parts of the ecosystem that are within your reach. You can accelerate where others stall. You can create coherence where others see only complexity.

The IIBE exists because a few organisations in every sector are ready to lead — not by controlling the ecosystem, but by understanding it.

Those are the organisations the IIBE is built for.

Across industries, something unusual is happening. Organisations that look nothing alike — industrial giants, pharmaceutical networks, hospitals, banks, payment providers, regulators — are all running into the same invisible wall.

Their platforms are built or moving along. Their partnerships are active but siloed. Their digital investments are significant. Their strategies are clear. Yet growth is a continued struggle.

The secret is common: the system still refuses to behave.

I am running a series “Why the IIBE Exists” presently on my other posting site by looking at each sector of Energy & Industry, Healthcare, or Banking and recognizing each individual organization is struggling with their Ecosystems. Why? Well they all lack essential parts of a Ecosystem Architecture that the IIBE can help resolve

Different sectors. Different histories. Different constraints.

But the same underlying problem:

They are all operating inside ecosystems without an ecosystem architecture.

The IIBE Architecture Coherence Needed

This is how the IIBE becomes visible. It takes on the tasks of making the Ecosystem visible, it amplifies, sharpens, determines and delivers clarity, structural architecture, causal understanding and evolution mechanisms This is why the IIBE conversation needs to enter the boardrooms of organizations .

Industrial firms face cross‑domain orchestration they cannot control. Healthcare actors face intelligence flows they cannot align. Banks face trust and identity structures they cannot shape.

These are not execution failures. They are architectural failures.

And they cannot be solved by:

more platforms

more governance

more integration

more transformation

more partnerships

more effort

Because the issue is not the tools. It is the absence of a structural architecture that explains:

where coherence is breaking down

where intelligence is getting stuck

where partners cannot align

where risk is accumulating

where option debt is forming

where failure modes are emerging

where the system is silently rejecting the design

This is why the IIBE exists.

The Intelligent Integrated Business Ecosystem does not treat ecosystems as a generic category. It reveals the specific architecture each organisation is actually operating within — the tensions, dependencies, blind spots, and intelligence flows that determine whether an ecosystem compounds or collapses.

It meets organisations exactly where they are — whether they are ready, reluctant, or convinced their constraints make change impossible.

Because reluctance is not resistance. It is a signal that leaders have been trying to solve ecosystem‑level problems with enterprise‑level tools.

The IIBE exists for the moment when leaders finally recognise that the system around them has outgrown the architecture they are using to navigate it.

Different sectors. Different stories. One structural truth:

Ecosystems are already here. Architecture isn’t. That is the gap the IIBE fills.

That is the IIBE

Are your involved in business ecosystems operating?
Are your involved in business ecosystems operating?

Most responsible for managing platforms, partnerships, or ecosystems do not suffer from a lack of activity, they suffer from often an excess of it.

Decisions are taken daily to improve scale, structure, efficiency, governance, and delivery. It seems to never stop as many of these decisions are correctly made in isolation yet taken together, over time, they quietly shape the ecosystems’ future freedom of action. These were sometimes taken in ways no single leader intended or even noticed.

Ecosystems are growing in importance. We realised how our supply chains had become far more brittle and fragile resulting in a cascading series of break downs of what looked at the time highly optimal, effective, and efficient.

How good are we at risk detection? Ecosystem failures can arrive as a crisis but often it appears as:

Slower partner responsiveness

Rising coordination and governance overheads

Innovation moving to the edges of the business.

Increasing effort required to achieve the same outcomes as in the past.

Leadership explaining outcomes rather than shaping them.

By the times these symptoms and others are visible, the ecosystem is structurally committed to deepen the very constraints they aimed to resolve.

How much time do we give to stepping back to give the necessary time for recognition so as to make visible the ecosystem consequences that quietly accumulate while everyone looks to be doing the right things?

Can Ecosystems remain healthy without periodic recognition of how today’s decisions are constraining tomorrow’s options?

We need a risk detection at system level so we can frame:

Recognition that changes the nature of intervention:

Balancing acceleration and scaling with more thoughtful recalibration

From realising increasing controls should be more towards stewardship

Evaluating local optimisation to system health

I would argue Ecosystem leadership is not about constant introspection, it is about knowing when reflection is no longer optional. It is having the early recognition for your ecosystem to retain its freedom to move differently and decisively when it must.

There is a growing “shadow side” of strategic success and systematic growth, there are often invisible patterns that build up and can often derail complex organisations and their dependencies on Ecosystems. Risk mitigation is seeing where the current path is leading against where it had been intended to go. We need to recalibrate our lens.

There is a powerful need to regain perspective before committing further.

This is the purpose of the Executive Ecosystem Exposure & Diagnostic offered: to provide a shared, defensible view of what is really happening, so decisions — whether to act or not — are made with confidence.

The Diagnostic is provided as a contained engagement designed to surface where ecosystem exposure, constraint, or delay is accumulating. It enables the invisible discussable.

It cumulates in a concise Executive Diagnostic Briefing that gives leadership teams a shared view of what is really happening — and what it constrains and how to change this and together move forward strategically.

Simply this diagnostic takes the situation as seen, the dominant lenses of constraint, what these constraints are exposing and what leaders may want to consider next. It give leaders the permission to decide, not the pressure to act, it is more like a decision briefing.

This Ecosystem Exposure and Diagnostic looks at control vs dependence, optionality & lock-in, value creation & capture, governance, readiness, and blind spots to surface hidden dependencies, growing option debt, value leakage, governance gaps and orchestration vacuums and growing dynamism failures.

Sometimes the most valuable move is not action, but clarity. Clarity becomes a strategic asset especially in the managing of Ecosystems.

Many leadership teams sense that ecosystem complexity is beginning to limit strategic choice — yet struggle to articulate where the constraint truly lies or why decisions feel harder, slower, and riskier than they should. Performance may still be strong. Initiatives may still be progressing. But freedom of movement is quietly eroding. You begin to question your Ecosystem design and market approach.

This is not a failure of strategy, execution, or intent. It is most often a failure of recognition.

The Iintelligent Integrated Business Ecosystem (IIBE) Methodology is built on a simple but powerful premise: leaders do not need more part frameworks — they need clearer ways to recognise the specific ecosystem condition they are already inside, managing the whole ecosystem design for its impact on their business.

The time to address Ecosystem is when you “feel” advantage is eroding. You are entering recognized entrapment

The recognition gap leaders face

Most ecosystem challenges do not announce themselves clearly. They appear instead as:

persistent unease in strategic discussions

repeated revisiting of the same decisions

increasing coordination cost across partners, lower engagement

growing dependency masked by continued performance requests

limited strategic options that feel difficult to unwind

Without a shared diagnostic language, these signals are often misinterpreted as:

market uncertainty

execution weakness

governance complexity

cultural resistance

In reality, these are frequently symptoms of deeper ecosystem conditions such as option debt, partner lock-in, governance drag, boundary misalignment, or loss of ecosystem dynamism.

From discovery to recognition

To support this recognition process, IIBE uses a short, structured leadership discovery instrument. This is not an assessment or maturity model. It is a guided reflection designed to:

surface where leaders feel constrained, exposed, or uncertain

reveal patterns they may not yet recognise as ecosystem-related

distinguish between symptoms and underlying ecosystem conditions

The value of this step is often in what leaders did not know they should be concerned about — until the pattern becomes visible.

This is the purpose of the Executive Ecosystem Exposure & Diagnostic offered I offer: to build out and provide a shared, defensible view of what is really happening, so decisions — whether to act or not — are made with confidence.

Why recognition must come before design or investment

In ecosystems, premature action is expensive and very difficult to unwind, when made.

When organisations move to:

invest further

reconfigure partners

scale platforms

divest assets

without recognising the underlying ecosystem condition, they often:

deepen option debt

reinforce lock-in

increase governance friction

reduce future strategic choice

In summary

Ecosystem challenges rarely present themselves clearly

Complexity builds continously

Leaders are often constrained before they realise it

Solutions provided need to be provided in a non-blaming way to recognise ecosystem conditions to share and self-determine the actions needed

Recognition is the prerequisite for any meaningful ecosystem decision

The value of recognition is often in what leaders did not know they shouild be concerned about- until it becomes visible.

Recognition must come before further design and investment. Premature action is expensive without recognising the underlying ecosystem conditions.

There are deeper symptoms quietly limiting strategic choice and are “we” recognizing the right problems before committing more action?

The approach to Ecosystem solutions needs structuring. A recommended client entry point that addresses this growing unease thst you are not leveraging your Ecosystems as well as you can.

Many organisations today are surrounded by partners, platforms, alliances, and innovation initiatives — yet feel less strategically free than they did a few years ago.

Decisions take longer. Dependencies feel harder to unwind. Changing direction carries more friction than expected.

This isn’t a failure of leadership or ambition. It’s a signal that ecosystem exposure is accumulating quietly — often unnoticed until options start to narrow.

Why this forms quietly

These patterns rarely appear suddenly. They form incrementally as organisations succeed, scale, and deepen collaboration.

Coordination fills the gaps. People compensate. Results continue — which makes underlying fragility harder to see.

How issues cascade

What often begins as a local dependency becomes a system constraint.

Lock-in narrows future options. Delayed sensing slows response. Value and learning concentrate elsewhere.

These issues rarely exist in isolation — they reinforce one another.

Why traditional responses miss the point

Most organisations respond by adding initiatives, reorganising responsibilities, or pursuing transformation programmes.

While well-intentioned, these responses often increase complexity without addressing the underlying system behaviour that created the exposure in the first place.

Stopping to see clearly

At some point, leadership teams reach a moment where debating frameworks is less useful than seeing clearly how their ecosystem is actually operating.

Some choose to pause and examine where exposure, constraint, or delay is accumulating — not to launch an initiative, but to regain perspective before committing further.

This is the purpose of the Executive Ecosystem Exposure & Diagnostic offered: to provide a shared, defensible view of what is really happening, so decisions — whether to act or not — are made with confidence.

So many of us that build out theories, client advice or generally post insights have this need to reflect at the end of the year. Partly to take stock, partly to reset the path into the next year.

Well, this is my reflection and I am not unhappy with what it provided but it has made me so impatient for 2026 and all evolution I have planned for the Integrated Interconnected Business Ecosystem framework (IIBE)

2025 has been the year where twenty years of ecosystem and innovation work finally, I mean finally, crystallised into a single, named blueprint: the Integrated Interconnected Business Ecosystem (IIBE).

What began as a long exploration of dynamic ecosystems, innovation systems and business models matured this year into a coherent operating architecture that can be put in front of executives as a practical way forward.

This closing post is both a personal look back and a marker of how the work has evolved: from sensing patterns, to building a framework, to launching the IIBE and beginning the harder journey of proof, simplification and client adoption.

So my year has been to “feed”ecosystem curiosity to explaining the integrated IIBE blueprint

So far the strongest illustrations of IIBE dynamics in my material today are still proto‑case and scenario‑based rather than fully documented client cases. They have been showing how sensing, learning, co‑creation, orchestration, and renewal would work in context, but as my October assessment explicitly notes, the need is for more short, vivid real‑world case studies to gain greater adoption and recognition

You have to recognize the roots of the IIBE go back many years, but the turning point into 2025 was the recognition that “ecosystem thinking” had outgrown loose metaphors and needed a true operating blueprint.

Through much of my 2023–2024, work and research fcused on dynamic ecosystems, composable innovation, and ecosystem business model readiness and these revealed three recurring realities: linear models are too rigid, most ecosystem frameworks are partial, and organizations are struggling to translate ecosystem intent into day‑to‑day decisions. We were in my mind, in need of a more integrated architecture,

Coming into 2025, the intent was explicit: to build and expose a fully integrated business ecosystem framework that joins strategy, innovation, operations, governance and intelligence into one dynamic system.

Posts in the first half of the year on interconnected business ecosystems, visual representations of the blueprint, and the need for a new ecosystem mindset were laying that groundwork—shaping language, testing structures, and refining the difference between “business as usual” and truly interconnected value creation.

Recognising the centrality of dynamic ecosystems

A key realisation in 2025 has been the central role of the Dynamic Ecosystem layer as the “orchestrator’s engine” of the whole system. This is more than a metaphor: it is the nervous system that senses weak signals, challenges assumptions, runs stress tests on strategies, and pushes organisations to re‑imagine how they combine capabilities with partners. This really becomes the building block of my 2026 work.

Writing about dynamic ecosystems throughout the year helped to sharpen a few non‑negotiables. Ecosystems must be non‑hierarchical and circular in how value flows. They must be inherently adaptive, learning‑driven and co‑creative rather than fixed pipelines. And they must recognise that the real unit of advantage is no longer the single firm, but the orchestrated network. This thinking sits at the heart of the IIBE and shaped nearly every major piece written in 2025.

The launch: making the IIBE visible

The visible inflection point came in September 2025 with the public launch of the Integrated Interconnected Business Ecosystem blueprint. Over that month, a series of fifteen posts deconstructed the IIBE from multiple angles: its evolution, rationale, core dynamics, layered architecture, and the Business Model Ecosystem with its 69 mapped components really building a “patchwork quilt” offering multiple combinations of what Ecosystems can offer.

The launch sequence followed a deliberate narrative arc: problem framing, core dynamics, structural decomposition, orchestration and intelligence, value‑shift to co‑creation, business model implications, and clear calls to action. This made the IIBE visible not just as another conceptual model, but as a complete operating system, identified formally as Blueprint ID: IIBE‑2025‑v1.0.. This really made it explicit and coherent.

One of the most important steps in this period was the explicit mapping of three integrated layers—Strategic, Operational and Cross‑cutting—and the recognition that they must work together rather than as stacked silos. The Business Model Ecosystem decomposition into 69 components gave practitioners something they could diagnose and design with, turning “ecosystem talk” into a structured set of design choices and readiness questions. Yes, it made it complex but Ecosystems are just that, complex because of what they combine and offer, a greater value and choices.

Clarifying what the IIBE actually offers

Through posts such as “What Is the IIBE Blueprint — and Why It Matters Now” and the executive explainer on my sister site, www.ecosystems4innovating.com, the offer behind the architecture became clearer. The IIBE is positioned as a practical blueprint for transforming siloed businesses into adaptive ecosystems by integrating internal capabilities with external networks into one orchestrated, dynamic system.

Five dynamics underpin this: sensing, learning, co‑creation, orchestration and renewal. Across the year, writing about these dynamics in different contexts—innovation portfolios, partner models, regional ecosystems—helped to move them from abstract labels into behaviours and capabilities leaders can recognise: faster sensing of change, structured learning loops, disciplined co‑creation, intentional orchestration and continuous renewal of strategy and relationships.

This also clarified the strategic payoff: faster value creation, resilience in disruption, new ecosystem‑scale business models, and a more regenerative, sustainable way of growing with others rather than at their expense.

A candid assessment: strengths and gaps

One of the most significant moments in 2025 was to pause, just weeks after launch, and publish an explicit assessment of the IIBE blueprint. That assessment surfaced three important strengths: the intellectual architecture is sound and comprehensive; the dual‑layered framework of vertical domains and horizontal dynamics is distinctive; and the positioning as a proprietary, practitioner‑driven methodology is strong.

Yet it also named critical gaps that cannot be ignored: a lack of proof points and case studies, a theory‑to‑practice gap around “Diagnose–Integrate–Orchestrate,” and missing implementation roadmaps and tools. The recommendation was blunt: stop adding conceptual layers and invest instead in proof, simplification, practical tools and community building, closing the gap between a powerful idea and a market‑ready system.

That self‑critique has been important personally. It shifted the work from “how do I fully express this framework?” to “how do I make this simple, provable and usable enough that executives and teams can adopt it with confidence?”.

Towards client solutions and progressive pathways

By December, the focus of the writing had clearly moved from architecture to application. It was the right time. The “Client Solutions for the Integrated Interconnected Business Ecosystem (IIBE)” piece set out a commercial and engagement model built as a progressive pathway: low‑friction entry points, capability‑building progression, implementation support and ongoing advisory and intelligence renewal. The solution structure gives a very practical structure to all the work I have been building and framing into deliverables.

Each module is designed to be independent yet connected into a broader arc of ecosystem capability formation, allowing clients to enter based on current maturity, ambition and urgency. This approach is a direct response to the gaps highlighted in October: giving organisations clear ways to diagnose their position, run focused pilots, and then build out a more complete ecosystem operating model without demanding a grand, total transformation from day one.

In parallel, the writing consciously has started to segment the audience more clearly: strategy and transformation leaders, business unit and P&L owners, platform and technology leaders, ecosystem conveners and regional bodies, and advisors who can embed the IIBE in their own work. That sharper focus will matter in 2026, where relevance and specificity will be as important as conceptual completeness.

What 2025 has really changed

Looking back, 2025 has not just been about launching a new framework; it has been about reframing what “ecosystem work” can be. Instead of treating ecosystems as a side‑topic or a future trend, the IIBE positions ecosystem orchestration as a central strategic discipline for the 2020s—one that connects innovation, strategy, operations, technology and governance in a single, dynamic blueprint.

Personally, this year has also closed a loop: the long, sometimes messy accumulation of insights from innovation practice, ecosystem research and platform thinking has been distilled into a form that feels both intellectually honest and practically oriented. The work is not finished—in many ways it is only just beginning—but 2025 is the year where the IIBE moved from “idea in development” to “named, visible and ready to be tested in the world”

2025–2026 inflection: from V1 architecture to V2–V3 dynamics

Also 2025 also delivered something larger: a complete ontology and AI model specification that continiously is moving the IIBE from static blueprint (V1) into a dynamic intelligence and orchestration system (V2), with AI as the structural enabler of continuous sensing, propagation mapping and orchestration planning (V3). This is no longer just ecosystem architecture—it’s an operating system with formal semantics, dynamic principles and engines and a concrete path to AI‑human fusion. This is a challenge, needing a lot of thinking through recently.

So 2025 has really changed a lot for structuring a comprehensive Ecosystem

Looking back, 2025 has not just been about launching a new framework; it has been about reframing what and how “ecosystems work” and what they can be. Instead of treating ecosystems as a side‑topic or a future trend, the IIBE positions ecosystem orchestration as a central strategic discipline for the 2020s—one that connects innovation, strategy, operations, technology and governance in a single, dynamic blueprint.

2025 is the year where the IIBE moved from “idea in development and blueprint building” into a named, visible, ontologised, ready to be “rolled out” and further tested or validated as a living system in 2026

So my 2026 North Star: proving the dynamic engine

Looking into 2026, the work now has a clear guiding objective—a North Star: establishing the IIBE as a distinctive, validated, AI‑powered ecosystem operating system that consistently improves sensemaking, orchestration and outcomes in real ecosystems

Most importantly, achieving a deeper engagement and validation with interested parties recognizing the importance of ecosystems, though the solutions provided or will evolve from the work-on-hand.

The Integrated Interconnected Business Ecosystem (IIBE) is real, version 1.0 is on the table, and the next chapter is about proving what it can do in V2 in early 2026, leading to V3 later in 2026.

So a Good New Year, to each and everyone of you.

I am being asked how I structure my IIBE offering in a commercial structure to offer a clear pathway for potential clients. These are evolving as more modules are coming on stream or currently “in the works” as being validated.

The Key in my approach is to offer A modular, flexible commercial structure enabling tailored pathways for clients at different ecosystem maturity levels.

The designing principle of the Core Commercial Logic

The IIBE commercial model is built as a progressive pathway, allowing clients to enter at different points depending on maturity, ambition, and urgency. All offerings align to four principles:
(1) Low-friction entry points
(2) Capability-building progression
(3) Implementation support
(4) Ongoing advisory and intelligence renewal

Every module is independent but connects into a broader arc of ecosystem capability formation.

Applicable from January 2026, subject to updates and change as portfolio of offers expands.

This has been constructed into a Four-Tier Commercial Structure

Tier 1 — ENTRY & STIMULATION (Low Friction, early discovery and identification)

Purpose: create awareness, diagnose maturity, generate interest.
Includes:

One clear entry point. Multiple paths to insight. This is suggested as the place to see Ecosystems differently, before deciding to further build any existing ones further out or add new ones

Executive Ecosystem Exposure & Option Diagnostic

I believe this is a highly recommended entry point between us.

“A contained executive diagnostic to identify hidden ecosystem exposure, option debt, and where strategic advantage can be regained — before those constraints become visible to the market.”

This is not about ecosystems. It’s about avoiding regret and loss of control.

What It Actually Delivers

Tangible outcomes

A clear map of ecosystem exposure (where you depend on others without leverage)

Identification of option debt (where past choices have silently constrained you)

Clear strategic ecosystem options that can an offer you different choice

A decision briefing they can reuse internally (board / ExCo)

Most organisations today believe they are working in ecosystems.

Yet have you stopped and asked “Where is our Business Quietly Exposed in its Ecosystems?

The Executive Ecosystem Exposure & Diagnostic is a low‑friction, executive‑level entry point designed to make this exposure visible before it becomes limiting.

Have you tested your exposure, dependencies and strategic options?

In reality, they are already embedded in complex ecosystems — suppliers, platforms, partners, regulators, data flows, technologies — without a clear view of where risk, dependency, and strategic constraint are really forming. Decisions take longer. Dependencies feel harder to unwind. Changing direction carries more friction than expected.

Offering a concise Executive Diagnostic Briefing that gives leadership teams a shared view of what is really happening — and what it constrains and how to change this and together move forward strategically.

Scope & Format

The Executive Ecosystem Exposure & Diagnostic is delivered as a time-bound, contained engagement, typically over 4–6 weeks.

Partly designed to be delivered through targeted IIBE diagnostic lenses. Lenses form parts of the diagnostic conversations. Lenses are designed to stand alone or be combined depending on the needs

IIBE Lens Diagnostic (the central conversational gateway in my view)

To explain the approach to these I use the IIBE Lens diagnostic as an example, it offers a fast deep assessment that maps a clients ecosystem maturity across.

A Lens demonstrates a maturity baseline. Different lenses becomes a real catalyst for Ecosystem development. This can stand alone or feed into workshops and progression programes. You gain clarity before investing in those next stages to give a sharper focus to Ecosystem realities.

These diagnostics are building what I call “diagnostic intelligence prompts” and others will continue to be added

Assessments also can include “Ecosystem Maturity” and plotting these on “Ecosystem Maturity Radar Charts” give a clarity to any Ecosystem starting point or build Ecosystem understanding

The Integrated Interconnected Business Ecosystem Framework (IIBE) forms the backbone and builds the integrated ecosystem knowledge architecture as a unifying model

Tier 2 — ORIENTATION & DEVELOPMENT (Mid-Tier Modules)

Purpose: is to deepen understanding, uncover opportunities, identify priority pathways, define direction and begin capability forming.
Includes:

Within these early building steps offered in tier 2 are

Executive briefing sessions

Commercial characteristics of this tier: modular, moderate pricing, converts curiosity into further investigative orientations. Stand alone or feed into workshops, introductory priced, high-value, low friction.

For instance workshops can briefly work through the core IIBE Modules such as the five dynamic lenses of the IIBE, building your Ecosystem blueprint, mapping and aligning roles, building orchestration capabilities or dynamic intelligence modules, or building up governance modules

The Executive Ecosystem Briefing (90- 120 minutes) for senior teams explaining the IIBE, the ecosystem landscape and why dynamic capabilities become increasingly core is essential for bringing conscensus and identification into the thinking and future commitment

Commercial characteristics are fixed moderate pricing, fast delivery, ideal for opening up the evaluation and values of Business Ecosystems into a deeper assessment and strategic decision-making validation.
