Innovation needs different time and thinking horizons

Time and thinking 1We often constrain our innovation because we ‘shoehorn’ any conceptual thinking into a given time, usually the yearly budgetary plan.

This shoehorning often dominates the actions decided and can exercise a large influence in this constraining of ideas to realization.

We should make the case that different types of innovation operate and evolve over different time horizons and need thinking through differently.

We have three emerging horizons that need different treatments for innovation.

Balancing the equationRecently I have been hearing a lot about different innovation equations that will deliver value on the efforts you put in.

I think the activity behind all of this is actually very encouraging, it shows the current dissatisfaction with what we have and the quest for providing a formula for overcoming this ‘present state’.

I think they are all contributing to a promising future. Yet we need to consider the balance within any innovation understanding or equation to derive its real value.

Three Growth HorizonsWe so often struggle to articulate our innovation activity and then can’t seemingly project our plans into the future in consistent and coherent ways. We often lack the framing necessary.
If this rings true of the innovation activity in your organization, then it is in danger of being seen as isolated, one-off events, that fail to link to your organizational strategy. Furthermore you’ll be missing out, or not capitalizing on emerging trends and insights where fresh growth opportunities reside.
I so often come back to the messages we need to learn, which centers around the three horizon methodology.
I just wish this framework would be adopted far more within organizations. wanting to build a sustaining dialogue around innovation, it can be such a powerful enabler.

Seeing Your Innovating Future Across Different Horizons

The three horizons offer us much to frame our innovating future
IFD Mountain ViewFollowing a couple of recent posts on reflecting on the three horizons methodology, firstly here and then here, I wanted to come back to where I see real value, in managing your innovating future.

The 3H methodology enables us to look out into the future, across three different horizons that can manage the transition between the short, medium and long term in our innovation activities, something often badly lacking in most organizations’ thinking.

It allows us to gauge the challenges, adding aspects we are beginning to gain a sense of, transitioning from one position to another. It allows us to deepen our evaluation of the innovation portfolio of activities, resources and skillsets across different delivery frames of the short, medium and longer term.

Three Horizons – fields of future, full of foresight.

Three Horizon Book Bill SharpeI’d like to relate to parts of a book that came out in late 2013 from Bill Sharpe, actually more a booklet, called “Three Horizons: The Patterning of Hope”, published by Triarchy Press, has some really helpful insights that is truly fields of future, full of foresight.

In this book, Bill outlines his distinct ways of creatively working through many of the unknowns, by framing and connecting through the Three Horizons, (3H) as his contribution to the patterning of hope for all our futures.

I draw out a lot from his thinking, experiences and approaches within the book. Some of these initial thoughts outlined here, re-affirm my own thinking and focus on the 3H, specifically for innovation and its management.

Reflecting on the Three Horizon Model for our Innovatation in the Future

Business as usualThere is that prevailing sense that we are just managing the business, as usual, leaving many increasingly uncomfortable and feeling exposed to concerns over innovation in the future. Why?

Our businesses are not adapting fast enough to changing conditions in the market, often lagging in the competitive race to update and keep relevant.

Businesses are struggling with conflicting knowledge flows and incoming intelligence, just simply managing their talent to keep them relevant, engaged and outwardly orientated.

They need to constantly adjust and adapt to the demands and challenges within the societal conditions, environments and markets, grappling with constant shifts in consumer demand and coping with the declining natural resources and what all of this might mean.

We are often short on foresight and certainly struggling with growing complexity.

Mapping innovation across the three horizons

One of my most exciting areas within my innovation activities is applying the three horizon methodology, for working through the ‘appropriate’ lenses for different innovations and their future management.

Let me outline the rationale for adopting this within your organization.

Clarifying our options requires multiple thinking horizons
For me, the three horizons have great value to map different thinking and possible innovation options over changing horizons.

You can frame innovation in alternative ways by using this approach. Innovation has multiple evolution points and working with this framework allows you to significantly improve innovations contribution.

It goes well beyond the present value of ‘just’ fitting your existing innovation portfolio and directional management into a one dimensional, viewed in the present, framework.

You can see opportunities completely differently beyond the existing mindset and activities, it takes innovation from tactical to strategic, to foresight in your evaluations.

Lingering dogma, fixed mindsets, tensions and conflicting needs

Sometimes you would be amazed at the underlying tensions that occur when you get into those discussions around the board table on what and where innovation contributes to strategic direction.

Even managing the present portfolio of innovation initiatives gets caught up in these underlying tensions as it becomes another opportunity to open up the old wounds of bruising past battles and get back into those discussions again.

Suddenly the CFO becomes animated over the uncertainties; the research director grows defensive, and the marketing director more strident in why it is constructed that way.

The HR director raises their concerns on stretching the resources too thinly and suddenly a fast and furious open debate erupts. Then the Supply Chain director throws in the concerns that the system will not cope with the sudden influx of new introductions in the remaining part of the year.

Each has a valued perspective but much of these are based on past positions, attitudes built up from other pitch battles and scores to be settled.

The CEO listens and silently thinks to himself:  “what happened to the series of bonding exercises that we had all had invested in, suddenly just gone”.

Striking the balance for exploitation across different innovation horizons

Nobody said innovation was easy and I was reminded of that recently. Innovation can certainly be, without doubt, fairly complicated in larger organizations.

What must not be forgotten is that we must manage the innovation activities across all the three horizons of innovation and that adds even more complexity.

What is ensured from this complexity is that you can expect innovation does get very entangled in balancing out the resources that are available and needed, to handle all the conflicting, competing demands placed within the innovation system.

For the innovation teams involved in the multiple tasks, getting this balance right and also trying to justify further support to keep all the activities progressing on time, is tough.

We need to exploit and we need to explore and those often require different mindsets or structures.

Each of the innovation horizons can demand different management’s attention for allocation, response and focus.

Horizon one represents the company’s core businesses today, horizon two includes the rising stars of the company that will, over time, become new core businesses, whereas horizon three consists of nascent business ideas and opportunities that could be future growth engines.
