<p>“<em>the dynamics within the existing capabilities need to be fully understood and then you need to design the new capabilities on clear understanding of the direction, vision and mission required from innovation to be more successful in meeting the strategic needs”.</em></p>
<p><strong>Irrespective, there are big, consistent growing questions still nag away in the CEO’s mind on innovation</strong></p>
<p><em>Q: “What and where do I place my limited (and scarce) resources to maximise the impact of our innovation efforts and how can I be sure?”</em></p>
<p>“What are those capabilities that generate differential advantage?” How can the CEO or CIO identify the links and connections they want to make their innovation activity align more with the overall capabilities system they have in place? Where does the CEO place his ‘bets’ to get the limited resources he has available aligned to gain this better return on the investments in innovation?</p>
<p><strong>Can we identify a common set of critical innovation capabilities? </strong></p>
<p><em>Yes, I believe we can.</em></p>
<p><span id="more-781"></span>Something that is not as it is presently a systematic in approach yet it can be by reducing the scattered and piecemeal approach today in building ad hoc innovation capabilities. To build distinct, consistent and well-defined tailored capabilities to the innovation challenges at hand is what the CEO wants to achieve and those responsible need to deliver.</p>

<p>If the organization is knowing the capabilities that matter most to their particular innovation strategy and then in this awareness of what and where to place the organizations innovation fitness programme so they can set about building them.</p>
<p>A fitness regime designed to improve, focus and execute upon these distinct capabilities needed in a highly focused manner  &#8211; sound too good to be true? I don’t think so, why not talk to me to understand this better. 										<content:encoded><![CDATA[<p>I was reading through the World Economic Forum’s agenda for this year’s meeting in Davos, taking place between 23<sup>rd</sup> to 27<sup>th</sup>January, 2013 and saw Innovation is back on the agenda, big time.</p>
<p>The agenda is a collective ‘<i>innovation <a href="http://www.thefreedictionary.com/tour+de+force">tour de force’</a></i> to solve all of our current ills for our leaders to work through, to begin to find all the solutions necessary.</p>
<p>The three programme pillars of the 2013 session are in themselves a statement of where we are economically and socially and what we need to work though: “<em>Leading through adversity</em>”, “<em>Restoring economic dynamism</em>” and “<em>Strengthening societal resilience</em>”.</p>
<p>The themes are all placing the emphasis on the building, improving, unleashing, rebuilding reinforcing, sustaining and establishing which tells us exactly where our present business and economic woes need to go to be on the economic up.<br />
<b></b></p>
<p><b>The rise of innovation</b></p>
<p>So let’s take a peek at the rise of “innovation” within the preliminary agenda available, it is actually used 47 times within the document but in very specific ways that take it beyond the buzzword into something that has substance.<br />

Those of us working within the innovation space might want to think through each of these in how to contribute to working towards many of the solutions to the goals raised within these innovation challenges. If I was in Davos I would be dizzy from this innovation confrontation.<br />
<b></b></p>
<p><b>Innovation becomes substantial in its context</b></p>
<p>So the veritable list is made up of different discussion prompters over the four days, shown in no particular order just as they come. No wonder GE suggests our leaders are suffering “<a href="http://paul4innovating.com/2013/01/18/leaders-are-feeling-the-effects-of-innovation-vertigo-says-ge/">Innovation Vertigo</a>”</p>
<ul>
<li>Unleashing Entrepreneurial Innovation,</li>
<li>Financing Innovation and Entrepreneurship in China,</li>
<li>Unlocking innovation through social media platforms,</li>
<li>Delivering biotech innovations,</li>
<li>Fostering growth and social innovations,</li>
<li>Leapfrogging innovation in developing countries,</li>
<li>Breakthrough research and innovation,</li>
<li>Fostering anti-disciplinary thinking for breakthrough innovation,</li>
<li>Creating 600 million new jobs and what innovation will be needed,</li>
<li>Collaborations with universities spurring innovation,</li>
<li>Fostering entrepreneurial innovation, in low growth environments,</li>
<li>New research, technologies and innovation on the cusp of solving some of the world’s major global issues,</li>
<li>Shaping digital norms by assessing a framework that allows innovation and rewards creativity,</li>
<li>Scaling social innovation for greater impact,</li>
<li>Funding corporate growth by unlocking long-term capital through innovation and infrastructure,</li>
<li>Restoring Europe’s vibrancy by sparking and sustaining innovation-driven competition,</li>
<li>Embedding innovation as a growth engine,</li>
<li>Navigating today’s vast network of innovation and knowledge,</li>
<li>Unleashing entrepreneurial innovation,</li>
<li>What new funding models are driving innovations for growth,</li>
<li>How can jazz and improvisation serve as a strategic model for leadership,</li>
<li>Collaboration and innovation,</li>
<li>How we need to leverage social technology for innovation for the next generational workforce,</li>
<li>Build local capacity and innovation ecosystems, ,</li>
<li>Foster scientific and technological innovation,</li>
<li>Build on past IP to gain the innovation dividends,</li>
<li>What needs to be done to make sure intellectual property regimes will boost innovation</li>
<li>Investing in sustaining innovation for competitiveness,</li>
<li>Push the global innovation frontier and meet the innovation imperative,</li>
<li>Prioritize innovations for human development,</li>
<li>Managing in a world with decentralized innovation,</li>
<li>Finding new centres of innovation as the next labs,</li>
<li>Exploring the global innovation heat map for philanthropy,</li>
<li>How technological innovation are transforming industries,</li>
<li>Building new national innovation capacity to promote sustainable, inclusive and resilient prosperity, and finally</li>
<li>Even Clayton Christensen will be there with his insight on how to fix national finances and that is scheduled to be a webcast live on the Wednesday.</li>
</ul>
<p>So one can only hope that the innovation imperative message will finally get through to everyone attending <a href="http://forumblog.org/">the World Economic Forum</a>. The one stating innovation is essential but it does need the dedicated focus within its understanding, structures and organization.</p>
<p>As our leaders come down from the mountain, they do need to have an Innovation tablet in their hand and chiseled into their brain “thou shalt do …. as their next steps”</p>
<p>Yes, it does seem innovation is not just back on the agenda, it is the necessary catalyst we all need to solve the acute set of business, economic and societal problems we have.</p>
<p>Those going to Davos, please enjoy but if you do bring back the real imperative and need to innovation as you finally got the message, please recognize it needs an awful lot of managing to understand its parts.</p>

										<content:encoded><![CDATA[<p>Some time back I compiled a list of those critical areas that I felt need addressing for innovation to have a chance of success. Going through them again today and in light of different insights picked up on the way, I added more of a descriptor to each.</p>
<p>I certainly think these reflect the struggles within innovation that need working upon constantly, so it has a better chance to succeed.</p>
<p>This revised thinking I feel has upgraded my own focal points as areas I will be exploring even further in my work in the period ahead.</p>

<strong>My upgraded thinking on the 20 top innovation aspects to master and resolve.<br />
</strong><br />
1. There seems so much ongoing difficulty to identify the real opportunities for innovation as there is often no structured approach to this, or even worse a poor recognition of any well formulated strategy, so allowing so many opportunities to fall through the gaps.</p>
<p>2.   Not generating and managing ideas that deliver real growth, mostly due to a lack of any effective decision-making process, organised governance and structure to manage this.</p>
<p>3.   A on-going failure in not effectively seeking out external insights in clear ways and lacking a capturing structure to achieve this, so simply restricting the real awareness of the external environment to the necessary person internally within the organization.</p>
<p>4.   The inability to draw down from a diverse set of networks, partners, systems and people and then connecting them in a ecosystem to acquire, transform or exploit this new knowledge for new innovation.</p>
<p>5.   Not setting the appropriate focus on innovation activities for value creation and making those critical points explicit enough within and across the organization, so leaving it too open to personal interpretation and fuzzyness, resulting in often disappointing end results.</p>
<p>6.   Not having a clear alignment to the Corporate Strategy for innovation, often missing the connections between formal and informal mechanisms needed for managing innovation.</p>
<p>7.   Having poor implementation that fails expectations as the &#8216;need&#8217; of the end result was left far too vague or compromised somewhere between discovery and delivery.(see 5 also)</p>
<p>8.   Failing to recognize and build innovation capabilities across the organisation that deliver the appropriate mix of skills and experience by often not appreciating the significant differences between the types of innovation necessary and their unique characteristics to execute through these.</p>
<p>9.   Building the competencies to further strengthen change is based far to much on existing organizational cultures that focus on effectiveness and efficiency, failing to recognize this is often in conflict with innovation, that is requiring a far more open ended, adaptive approach.</p>
<p>10. Having different expectations and behaviours across the organisation, divergent opinions and significant disconnects of self-interest and petty politics that override innovation intent.</p>
<p>11. Continually having changing priorities and conflicting responsibilities by not successfully managing the conflict between short and long term needs that are required to be managed in a more structured, thoughtful way.</p>
<p>12. A lack of concerted effort to encourage collaboration across and outside the organization I would suggest is limiting organization design in flows and effectiveness for innovation success.</p>
<p>13. Diverse systems that restrict the flow of knowledge sharing and don&#8217;t capture and share those aspects that would, if overcome, would trigger fresh insight and growing awareness of valuable alternatives.</p>
<p>14. Inadequate understanding of consumer and customer needs as the front line engagement process is not alert enough or trained to discover these, or often don&#8217;t have a system in place to report these back in the knowledge and incentive that these are seen as important by the customer.</p>
<p>15. Localised innovation that does not engage the whole organisation and continues on a silo basis, pushed by local managers as their pet projects, starving more critical ones and not being well picked up due to a lack of a comprehensive innovation portfolio management system.</p>
<p>16. Largely being reactive to competition and not being proactive, due to this constant struggle to fully understand the external environment and failing to anticipate those future trends and where they fit in their implications for the organization and its innovation focus.</p>
<p>17. Lacking a leadership perspective of the “ideal” culture and climate to inspire innovation and really appreciating what real differences do motivate people at the different levels for them to participate and actively engage in innovation activity or simply not.</p>
<p>18. Not having enough time, resource and resolve to grow innovation activity, as innovation and its appropriate management has not been fully designated as a clear function, with designated accountability, well resourced and integrated within and across the organization.</p>
<p>19. Failure to exploit the know-how and IP within the organisation and explore its potential with partners, so its potential can be fully exploited and commercialised instead of often just left &#8216;gathering dust&#8217; as simply a protected patent not being exploited.</p>
<p>20. No clear and distinct measures and metrics to drive the innovation process effectively across the organisation and for the individual to relate to, that align the efforts with promoting and exploiting innovation as part of everyone&#8217;s responsibility.</p>
<p><strong>The implication of this list or even simply parts of it</strong></p>
<p>The effective tasking of innovation activities today cannot be left to chance; it has to be designed into the organization from top to bottom. By not having designated people fully involved and accountable for innovation is likely to inhibit growth. Having a well-designed innovation structure and governance is essential but still not well understood</p>
<p><strong>Having an honest conversation at the board level is a good starting point.</strong><br />
Reflecting on these twenty points alone and being open enough in addressing them can make a dramatic difference between success and ongoing disappointment.</p>
<p>Leaders or those tasked with innovation need to have this honest conversation, if they come up short then they need to &#8216;reach out&#8217; and seek fresh external advice on how to resolve these gaps so as they can quickly understand their gaps.</p>
<p><strong>Gaining a deeper understanding does make a real difference</strong><br />
I would argue executives should not be afraid to ask. Having a deeper understanding can often come from a dedicated focus often not possible within the confines of one organization.</p>
<p>The external advice offered can help move them towards a more successful innovation management structure to succeed in those innovation efforts and go closer to match their desires and growth goals from innovation.</p>

										<content:encoded><![CDATA[<p>Looking across a sea of faces you feel that certain resigned feeling, that lack of empowerment, you press on, encouraged by the movement, not within the eyes but the clock. Is that the only thing ticking? You shudder.</p>
<p>How many times have you felt that ‘wave’ of oppression when one colleague looks nervously at his boss just sitting across from him in the same workshop or conference, hoping to gain some new, fresh glimmer of hope?</p>
<p>None comes, just a stony, empty blank face staring straight back.</p>
<p>It is really sad but with all that is written about innovation, discussed, offered as leading, best or emergent practice, the majority still simply don’t get it and if they do, they often are forced to keep quiet about it. It can be depressing to witness.</p>
<p>Often you get that feeling the different (and latest) innovation message simply rolls over, a little like the mist rolling in off the sea on a foggy wet day, slowly clawing itself up over a wet rock to suddenly stop and hang there, waiting for something to change.</p>
<p>Will getting it changed for the many or does this resigned feeling wait upon the boss suddenly waking up and getting innovation, so it all suddenly changes and the innovative sunshine comes out. Empowerment needs enactment</p>
<p><strong>Why is it so? </strong><span id="more-2938"></span><br />
Here’s a vital question to answer:  who is the most important person when it comes to innovation?  Many people will argue it is the person with the best idea.  Others will argue that it is the person who can make the idea a reality.</p>
<p>We believe the CEO or another senior executive is the most important person since they have the ability to:</p>
<ul>
<li>link innovation to strategy,</li>
<li>direct funds and resources to good innovation programs, and</li>
<li>accelerate good ideas to market as new products and services.</li>
</ul>
<p>In mid-sized and large companies, CEOs and senior executives are vital to innovation success.  What’s more, these leaders want innovation to happen.</p>
<p><strong>&#8220;Hope springs eternal&#8221; perhaps?</strong></p>

<p>Jeffrey Phillips and I have been working on a collaborative ‘white paper’ on this real leadership gap when it comes to innovation. We are still moving this back and forth between us but it does seem from these exchanges from our own independent experiences we have one awful yawning gap to plug before we get that groundswell of innovation empowerment.</p>
<p>More will emerge in the weeks and months ahead to get the message of hope out.</p>
<p>If we cannot get this vital message out to the one person that matters for making innovation happen then we will continue to look out and see this sea of faces, who are really wanting to engage. Deep down they <em>do</em> know the problem but can’t seem to influence the way innovation is managed.</p>
<p>Just simply knowing that yet they are not in the position to change it. It can&#8217;t be &#8216;released&#8217; until they have been given permission which so often seemingly falls only at the highest levels within the organization, so they wait.</p>
<p>They wait so they can safely extract from all the environment and tools that can be easily available to make it happen if they have this feeling of confidence and are given belief and <em>lasting</em> support.</p>
<p>How can we bring “innovation into every person&#8217;s life?  Jeffrey and I are trying to construct some different ways to get the message out there and make a more meaningful connection to the leaders than can &#8216;allow&#8217; empowerment.</p>
<p><strong>Wrapped in a belief helps me<br />
</strong><br />
All I know is that &#8216;relief&#8217; when you come back in from that walk on the cliffs, you shudder from that damp cold and are just grateful you can feel the sunshine just beginning to clear away that mist. We need to organize the winds of innovation change at this leadership level.</p>
<p>We simply need to find ways to unlock and unleash that incredible latent energy waiting to come out of many organizations, locked in their yoke of innovation oppression.</p>
<p>Empowerment should not be so elusive, it needs to be demanded, so innovation can really change our lives and allow “<em>great things to happen</em>” that we can all find hidden within ourselves.</p>

										<content:encoded><![CDATA[<p>How are we going to really unlock the true potential of frontline managers, middle managers and the whole workforce for ‘seeing’ and engaging for their contribution to innovation?</p>
<p>Far too many organizations still don’t provide the opportunity for everyone to contribute to innovation. I think as open innovation moves from the labs and research centres then OI will be one of the ways for a shift in thinking to take place, not just with the outside world but within the inside organization for a number of reasons.</p>
<p>Critical needs of open innovation are the trust, the behaviors and the relationships that need to be at the forefront of thinking when you engage in more opening up to fresh avenues of innovation thinking. I think this changing mindset of how to manage within will permeate throughout the organization more and more as these (often dormant but available) skills get put into practice more.</p>
<p>We struggle to get rid of the ‘command and control’ approach to encourage more distributed sharing and exchanges to reflect the need today of being more agile and fluid in how we meet rapidly changing market conditions and counter threats or seize breaking opportunities.</p>
<p><strong>How can we influence leadership in everyday contexts?</strong><br />
<span id="more-354"></span></p>
<p>As a starting point to distribute innovation we need to reset the innovation mindset. Formally appointed managers will never achieve without gaining the respect of the people around them, which is simply a common fact of life!</p>
<p>We still have incredible difficulty learning this in many organizations. It does seem a more distributed leadership structure built on individuals who have strength to influence others is more likely to succeed- the respect of your peers has greater power than impose and control.</p>
<p>We often recommend organizations seek out and appoint passionate champions (W L Gore) or ecosystem champions (P&amp;G) to organize and influence innovation work. There is a lot of research work presently going on that is studying the type of behaviors, traits, characteristics needed for these pivotal innovation roles so they can be used for the appropriate need to encourage and ‘push’ existing initiatives or champion new ideas. It can flatten the organization structure.</p>
<p><strong>The flat lattice organization is a start.</strong></p>
<p>W.L Gore practice a distributed leadership model that has a ‘lattice’ structure where they discourage hierarchy, titles and trying to impose and look to encourage the ‘voice’ from within the organisation to self commit and identify in a culture that demands each to offer their unique contribution to delivering innovation.</p>
<p>They work on achieving respect throughout the organisation based on a fascinating set of disciplines NOT rules and hierarchy. They build into everyone’s job innovation.</p>
<p><strong>Distributed innovation requires a flow of knowledge</strong></p>
<p>Innovation has many definitions but one I might mention here is it is ‘<em>doing new things or improving existing things that add greater value’ </em>is a great place to start for everyone in your organization to actively seek out their potential contributions<em>.</em></p>
<p>If we feel our contribution is valued this becomes a powerful motivator not just to turn up for work, but to engage in new productive work. It becomes a more dynamic environment, not static to work within and just attempt to identify with.</p>
<p>What is changing constantly around us in this distributed innovation need and we need to put a better system in place to capture distributed knowledge.</p>
<p>Networks are giving us all that incredible shift to ‘connecting <em><span style="text-decoration: underline;">for</span></em> value’ not just ‘discovery’, we are constantly needing to re-arrange, recombine, react and explore to problem-solve and often improvise on a daily basis.</p>
<p><strong>Recognizing  what helps knowledge to flow in a distributed innovation model</strong><br />
&#8211;<strong> Recombination and connections</strong> will help us within a more distributed innovation society to manage.<br />
&#8211;          <strong>The geography of innovation knows no barriers</strong>. If we don’t operate in a more distributed way we are going to miss so many ‘breaking’ concepts that are occurring in innovation on a daily basis. We need to capture these. This requires front line effort and capital but by distributing the task, you have the chance of a greater knowledge flow.<br />
&#8211;          <strong>How do we cultivate ‘global people’ power?</strong> In a world of changing knowledge, we need to recognise that educating and informing our people and our network of what we are doing will lead to the contribution, to the capture of knowledge and reveal the skills dormant in us all to identify productive knowledge.<br />
&#8211;          <strong>How can we design for greater learning?</strong> How can we turn knowledge into innovation potential?<br />
&#8211;          <strong>How can we build in greater levels of collaboration and adaptability?</strong> These are human dimensions we need to encourage by distributing the tools and clarity of purpose to those within our company to ramp up the innovation pay-offs increasingly expected.<br />
&#8211;          <strong>Innovation is full of ambiguity</strong>, often little clarity so you need to give your organisation greater freedom and permission to investigate, capture and push back knowledge through this distributed innovation network.</p>
<p><strong>Distributed innovation needs to cultivate Absorptive behavior and allow it to flow.</strong></p>
<p>We need a system to capture and allow knowledge to flow. For me the adoption model seems to be one worth investigating. If we want to achieve the goal of distributed innovation we need to have in place this possible framework.</p>
<p>Nesta (<a href="http://www.nesta.org.uk/">www.nesta.org.uk</a>) produced a report some time back called “innovation by Adoption” and I feel this has a good framework that support distributed innovation.</p>
<p>The report argues in a place with a strong absorptive capacity three main outputs subsequently result from the flow of external or distributed knowledge: (1) the creation of new innovation; (2) the creation of new knowledge; and (3) that it does lead to new economic and social value.<br />
<strong>Innovation by adapting the adoption model within your distributed innovation needs.</strong><br />

If we agree that most innovations happen outside often self-imposed boundaries then we have to extend to all our boundaries and beyond. We have to open up.</p>
<p>We certainly understand that today innovation is not confined to the walls of one particular company. The world ‘absorbs’ more innovation than we can turn into greater value but we need to attempt to capture this and see if and where its value might lie.</p>
<p>This is going to be achieved more likely within a distributed approach asking everyone to contribute to innovation ideas and providing them on a consistent basis the likely content and context fit that they need to look for .</p>
<p>We need to continue to push innovation created often locally, back up through the organization so it can potentially turn these insights into innovation that will find a place in our world that improved on the existing that was something that we contributed too, that can be highly motivating.</p>
<p>For this to happen organization have to recognize the inter-dependency and reliance that a diversified, distributed engaged group of people can bring to accelerate innovation to share, explore and work on turning ideas into new solutions .</p>
<p>What we need to find is ways to absorb this flow of daily knowledge, quickly recognize where it might meet our needs and then fit these to the wider audiences available that search for innovative solutions.</p>
<p>There is an awful lot that can derive from a more distributed innovation network that allows a greater flow across a networked organization.</p>
<p><strong>Approaching absorption in two ways</strong><br />
Absorptive capacity captures and enables this flow in each direction. Nesta through its research into this absorptive need also suggested a model called the AC/DC model where they argue you need to develop two broad sets of capacities: the absorptive capacity (AC) to identify, value, and assimilate and the development capacity (DC) of places to develop and exploit such knowledge.</p>

<strong>We need to adopt a more distributed innovation model in our thinking</strong></p>
<p>Applying these two models into your thinking to achieve a more distributed innovation model would help to capture, anchor and diffuse all the innovation that lies not just within the ‘walls’ of your organization but just beyond where your local people can see it, value it and bring it into the organisation as one of their contributions to innovation.</p>
<p>Permit people to ‘see’, to ‘engage’, to become ‘deeply involved’ then organizing around distributed innovation can lead to greater empowerment and sustaining your innovation engine and knowledge.</p>
<p>Fortune will favour the connected mind not just the brave lonely few.</p>
