Ecosystem governance isn’t a static set of rules applied once, but a dynamic, evolving process that adapts as the ecosystem matures. It absolutely is a living, central building block.

To structure this out and convey its dynamic nature, we introduce The Adaptive Ecosystem Governance Lifecycle Framework. By framing governance as “an adaptive lifecycle” and building out the core pillars of Dynamic Governance, this framework offers a unique perspective.

Viewing Governance as a lifecycle with suggested Governance Mechanisms to be included at each stage makes a significant difference in how you manage this within any Ecosystem thinking and design, ensuring it evolves precisely with the journey you are making.

Instead of just “Governance Models,” frame it as an Adaptive Ecosystem Governance Lifecycle with distinct stages, each requiring a different emphasis and set of governance mechanisms.

Stage 1: Emergence & Formation (Discovery & Trust-Building)

• Focus: Establishing shared vision, purpose, and initial trust. Defining basic principles for engagement.
  • Governance Mechanisms: Informal agreements, bilateral MOUs, “Minimum Viable Governance” principles, clear communication protocols, defining initial roles and responsibilities. Emphasis on common goals and quick wins.

Stage 2: Growth & Scaling (Formalization & Value Flow Optimization)

• Focus: Formalizing agreements, scaling operations, optimizing value exchange, managing increasing complexity and interdependencies.
• Governance Mechanisms: More formal contracts (SLAs, revenue share agreements), dispute resolution mechanisms, shared data standards, performance metrics, dedicated governance bodies (e.g., steering committees, working groups), IP sharing policies.

Stage 3: Maturity & Optimization (Adaptation & Resilience

• Focus: Continuous adaptation to market changes, fostering innovation within the ecosystem, managing potential power imbalances, ensuring long-term sustainability and resilience.

Building the tools and assessments to build out different Lifecycle stages of Governance

I have been developing an extensive set of tie-ins (applicable tools and assessments) that I continue to build to offer a more robust “Adaptive Ecosystem Governance Lifecycle Framework that addresses each stage of this framework.

Building a living Ecosystem Governance approach

The importance is to think through Governance Pitfalls and Resolution Patterns and I am building this understanding though different means at present as briefly outlines in the tools and assessments part of this post.

When we are conceptualizing organization structures and relationships in Ecosystem thinking and design we often begin by attempting to relate this to Natural Ecosystems. We often miss the connections, perhaps this might help

Traditional business frameworks often get caught in mechanistic metaphors but natural ecosystem perspectives need a fundamentally different mindset. Why?

+Recognizing no business exists in isolation but in growing complex webs of relationships and dependencies

+ We need greater adaptation over rigid planning, we need to think continuous evolution and response change

+ Today we need to recognize we gain increasing value and insights from emergent outcomes, where the dynamic interactions within the system are more impactful that top-down directives

+ We are recognizing system dynamics have cascading effects, often indirect consequences and diversity of networks need to be considered to build resilient systems

So we need to often re-frame through natural ecosystem lens.

Lets call this evolutionary ecosystem thinking

Each of these below has a direct impact on competitiveness, resilience and long-term viability as we tackle volatility, uncertainty, complexity, and ambiguity (VUCA). We need to dynamically navigate the changing environment

c) address resilience needs in changing supply chains

d) build novel sustainability imperatives

e) build more technological integration

f) unlock new growth opportunities for acceleration and market expansions

Organizations that fail to make this transition risk becoming the business equivalent of specialized species unable to adapt to changing environmental conditions.

The need is to reflect on platform thinking, circular economy initiatives and building collaborative innovation networks

We need to encourage evolutionary steering from continuous sensing, learning and adapting.

Today there seems a growing level of rigidity in banking, automotive manufacturing, traditional retail, healthcare delivery, media approaches to market and many more. Can those incumbents afford to maintain this rigidity?

Why organizations must change- the adaptive imperative

Every organization have natural lifecycles, are we fighting reality for the misallocation of resources and not seeing different opportunities by not constantly adapting to different phases of the lifecycle?

We need to keep a constant look out

• We often overlook those faster-forming enterprises gaining footholds in overlooked niches, we need to constantly “sweep” market options to explore and experiment.

• Encouraging permeable boundaries such as corporate venturing, open innovation and ecosystem partnerships to give renewal and encourage them

• Having a consistent diversity approach, evolving networks, adapting business models and expanding capabilities supports managed evolution

• Success often “hardens boundaries” and can block that required sensing and responding and needs to be constantly addressed and reduced.

• Lastly we view markets through our chosen lens of existing customers and fail to recognize different market boundaries

In summary on recognizing Natural Ecosystems has real value today

We need to question stability as it becomes increasing unstable in dynamic environments and we need to consciously manage out Ecosystem lifecycle to have all four phases of pioneering, growing and experimenting, maturing and then renewing as our business conditions are natural ones, we need to actively participate in constant renewal for long-term viability alongside short-term need.

Innovation has entered its death spiral as many have known it.

I mean it, innovation is starved, bleeding from a lack of resources, finances and top leadership resolve. It is fighting nothing more than rearguard defense.

Forget linear processes, forget one company inventions, forget the reliance of all the internal parts of the organization to support you, especially if you are an outlier, separated from the core of the business, sitting in some remote part of the world searching for inspiration, you are operating in a time capsule of old innovation practices.

Innovation has changed, it is changing remarkably fast for some well beyond today’s general acceptance and understanding, and those “enlightened” are reaping the benefits of approaching innovation differently, working hard on connecting it all up and capturing the dynamics of the interactions, exchanges and data recognition.

Those (really) reluctant to change, not working on having the business case ready for radically making any change (in process, structure, reliance) is a huge mistake. The fear within that organizations is the hierarchy might not want to hear of the need to write off many of the current assets invested in innovation, especially in these leaner times. Yet we must make the case for innovation to change before it is to late

So what are many of those changing conditions in innovation practice?

+the acceleration into even broader, highly connected open innovation
+the shifts of how to apply agile methodologies with AI being leveraged
+ embrace of data-driven decision-making comfort and execution
+endorsement and leveraging of digital technologies
+fostering cross-agency collaborations
+empowering citizen to participate and see the value and return for this
+greater investment in different skills of the human capital deployed
+focus on achieving real solutions that provide value for sustainability and social well-being that add value not dilute it
+ethical considerations and responsible practices become hard-baked and clearer demonstrated in outcomes that give return, not face value
+international and global collaborations
+the seen vibrancy and value in the network effect
+working on platforms that connect all the parts fully up

I could go on but we do need to move towards innovation ecosystems in thinking and design. We need to bring AI into parts of the innovation thinking and processes as AI is the potential game-changer it is when aligned with technology as our capturing and accelerator platform that, we humans, engineer and transform and translate.

We simply MUST attract the leadership of our organizations with a revised, comprehensive value proposition of how, why , what and where innovation needs to “sit” and be central in its value, impact and contribution. Lets start by defining innovation ecosystems.

Innovation needs to come in from the cold for so many organizations otherwise it falls further down the attention list that is required to clamor for leadership attention. It needs to renew to make it central to change. It needs to re-find the pioneering excitement and future frontier needs that organizations require for future growth, impact, resilience and sustainability.

Comparing Operating Models to change to Business Ecosystems

Forget how you operate in traditional business models if you are considering the value and benefits of applying Ecosystem thinking and designs. You really have to think radically differently.

There are significant differences in how we (can) operate and appreciate the distinctive aspects between our traditional management approach and applying Ecosystem thinking and design. Initial assessments are highly valuable before you embark on participating in Ecosystem collaborations.

There are several emerging frameworks that provide for both universal and distinct application stages. There is always a need to emphasis “contextual nuances” and those “triggering points” but those are further critical aspects to explain for gaining a deeper understanding of Business Ecosystem distinctiveness in future posts.

Recently I have been reading or listening too different understandings of innovation ecosystems. Some fuse and some confuse.

All have some merit but are not defining enough for me, so here is my take.

• Customers and end-users

2. It has a set of given principles or Key characteristics:

• Shared infrastructure and resources
• Culture of experimentation and risk-taking

3. Recognizing its importance in today’s business environment:

• Accelerates innovation through collaboration
• Enables access to diverse expertise and resources

• More emphasis on emerging technologies and disruptive innovation emerges from knowledge and data exchanges between diverse parties

Recognizing the present and future value of Ecosystem thinking and design changes your competitive position, enables a broader innovation impact and a growing access to different markets for a more sustaining growth.

We continue to fail to unlock the full potential of innovation. I continue to receive reports on the latest surveys on the management of open innovation and its progress.

So little is said or discussed on changing the innovation system, it seems organizations are (really) comfortable with incremental or experimental innovation as the extent of their ambition. We are trapped in a ever decreasing cycle.

I recall one report mentioning only 7% of innovation is deemed radical or significantly changing the way business undertakes innovation.

The business model, built on the premise the knowledge needs to flow into “us” and not mutually sharing the final outcomes, going into the market. Why?

In my view, Innovation Ecosystems Outperforms Traditional Internal Innovation Structures? Why don’t we change?

In today’s rapidly evolving market landscape, relying solely on internal innovation systems we surly must be seeing that this restricts and limits your organization’s ability to stay ahead of the curve., where technology and diversity of experiences and broader market potential are demonstrating significant growth opportunities in more collaborative and co-creative ways.

I asked Googles NotebookLM to provide a podcast of this series. It is a listening of 13 minutes but I like how it discusses this.

While internal structures have their strengths, they often operate in silos, knowledge is not shared in any partner network arrangements and this restricts new insights and perspectives that could change the thinking, it constrains resources, limited by a narrow exposure to evolving knowledge and data, and adds further to focusing on restricting risk appetite.
