<p>After a series of conversations around the Executive Innovation work mat, Jeffrey Phillips and I decided there was a need to add one more to the series, one that makes the business case for the work mat, one that is more from the leaders perspective.</p>
<p>In this <strong><a href="https://www.youtube.com/watch?v=UMsbtJmGu4U">video conversation of around 13 minutes</a></strong><strong>,</strong> we explore why the leadership of organizations needs to get deeply involved in the innovation activity.</p>
<p><strong>The reason top leadership needs to be fully involved</strong></p>
<p>How many of our organizations are not looking to search for new ways for organic growth, improve their profit margins and create differentiation? This makes innovation central to this CORE need.</p>
<p><span id="more-18560"></span></p>
<p>Leaders need to close the gap between aspiration and execution, and it is through building a robust, comprehensive innovation capability that gives them that chance to turn rhetoric into proof.</p>
<p>In many ways, their success requires innovation; it is wrapped up in their destiny. How often are they missing the strategic mark due to their inability to find that innovative pathway?</p>
<p>Leaders are constantly worrying over what is valued in the market, what products and services are essential to defend, those they need to promote and improve. This understanding does not come out of &#8220;thin air&#8221;. It comes out of having an organization that is market aware and innovative in responding.</p>
<p>One of the most critical aspects for a leadership team is to achieve a greater sense of identification and involvement from all within the organization. Innovation is one of those creative, forward-looking needs to build as central. Central needs to be sustaining and systematic, giving this ability to grow and ensure ongoing involvement and providing a consistency of purpose for all involved.</p>
<p><strong>The work mat provides real value.</strong></p>
<p>Firstly the work mat offers an open design that gives a framework for a comprehensive dialogue of what is central to the make-up of innovation.</p>
<p>Today we are in far more open organizations that need to connect and form new entities with others.</p>
<p>The rise of Ecosystems and platforms requires a more effective innovation mechanism, a more holistic, whole innovation system that can transform.</p>
<p>Handled well, the work mat gives focus, engagement and passion. It allows you to compare with others you want to form a deeper relationship with within any ecosystem design.</p>
<p>By pursuing innovation, you constantly have the opportunity to build a fresh dynamic &#8220;stock&#8221; for innovative ideas to feed off.</p>
<p>You draw out differences to either narrow the gaps between innovation approaches or find new ways to combine, to improve what each, as individual entities currently have.</p>
<p>You require a dialoguing framework to relate, build-out and constantly update and validate. The Executive Innovation work mat needs to be a living, dynamic framing tool to work around and through.</p>

<p><strong>I believe there is a real utility of purpose in this open design.</strong></p>
<p>For me, the work mat is more relevant today than when we, Jeffrey and I, worked it through together ten years ago. It addresses the core fundamentals and roots of innovation that are needed, today so much more to understand and bring together.</p>
<p>We need to build innovation capability broader and deeper, in competencies to innovate and find the capacities far more today than previously Why?</p>
<p>As I mentioned earlier, if growth is essential to achieve, then you need to constantly search and find new profit opportunities (profit pools) you need to design clear differentiation in product and services, then, innovation must be CORE to what you need to have running through the very fabric of your organization.</p>
<p>Ignoring innovation or designating it down the organization is abdicating the leadership role, it can limit your success and your tenure becomes shorter as you avoided risk, searching for holding on to what your have</p>
<p>If you are not seeking out a different, more disruptive or new business design, then you are eventually serving your shareholders poorly.</p>
<p>The leadership of an organization are the only one that has this mandate to decide the course to be taken, and then the market decides.</p>
<p>The CEO who takes the safe route to squeeze every bit of efficiency and productivity out of the very marrow of what gives vibrance and creativity to an organization is handing over a &#8220;reducing shell of an enterprise.&#8221; It is harder to revive or effectively compete in today&#8217;s highly competitive global world.</p>
<p>If you reduce your capacity to innovate you eventually have no sustainable future, without destructive forces needing to be applied, often when it is too late.</p>
<p>Innovation is fraught with risk, it is messy and unpredictable in discovery to design to execution, but it gives massive opportunity.</p>
<p>To help, you need to apply a living, evolving and dynamic framework to bring a commitment throughout the whole organisation to innovate.</p>
<p>We would argue, the Innovation Executive Work Mat gives alignment and creates a central tenant to a growing sense of pride, identification and belief, that the organization has a future understanding of purpose by its engagement in innovation.</p>
<p>Constant innovation compels movement, generates momentum through shared understanding and dynamism, in evolving the work mat constantly.</p>

<p>Central to any organizational innovation building, the enormous value of having a consistent common language is paramount; it is essential to gain identification and understanding that all can relate to; it provides the backbone to a clear, united &#8220;sense of purpose&#8221;.</p>
<p>Building upon this common language gives a greater chance of effective communication to place the innovation activities into their appropriate context.</p>
<p>In the fifth of a series, I am working with <strong><a href="https://www.linkedin.com/in/jeffreyphillips-innovation/?miniProfileUrn=urn%3Ali%3Afs_miniProfile%3AACoAAAAFlYcB0swX682w6wHF91f0udcseWulMNs">Jeffrey Phillips</a></strong>, a long-term collaborator on &#8220;all things concerning innovation&#8221; we have been discussing the different domains of the Executive Innovation Work Mat we propose as a framework to provide a great chance to bring all the various aspects of innovation together.</p>

<p><strong>The strength of the middle holds all the parts together</strong></p>
<p>I firmly believe placing common language, communications, and the context in the centre f the Work Mat provides the glue and enables flow.</p>
<p>The flow here means as we talk, communicate and set objectives, this needs to &#8220;cascade &#8220;across to the other domains and up and down the organization.</p>
<p>A comprehensive, coherent and consistent innovation message resonates and connects all the others involved.</p>
<p>The various stakeholders can determine their role and contribution if it is well understood (common language), communicated well and placed in the context of what is being attempted to be achieved. In my view, it aligns the parts and forms the whole.</p>
<p><strong>Why is Common Language, Communication and Context important?</strong></p>
<p>Innovation is grossly inefficient if it has to start again and again, and new designs, processes, and cultures must be built, hopefully on some established practices or approaches. The ideal is we should create a common, repeatable, scalable approach to innovation. Management wants this.</p>
<p>Equally, those involved in innovation wish to have clear guidelines, rails and frames that allow consistent measuring. We need to reduce the variables that help provide consistency and pull in knowledge gained to be put to regular use.</p>
<p>Today we talk of ecosystems, platforms, network effects, openness, transparency and sustainability.</p>
<p>Having this work mat in place and central to it the common language, communication and context, you achieve a more robust platform; you avoid many fragmented pieces.</p>
<p>You can also gain those network multiplication effects by establishing the common ground and project spanning criteria.</p>
<p>This builds connectivity and connections, giving greater scope for partners, as they can see and relate to your language, communicating style and context clarification.</p>
<p>This can also determine a simple &#8220;in or out&#8221; and determination of what additional value can they bring. It opens up for greater transformation built on a more transparent understanding.</p>
<p>Having an excellent communicating set of mechanisms raises confidence, offers certain reliability and the exchanges of comparability.</p>
<p>If the environment for a group of dynamic, ongoing exchanges can be achieved, you feel that &#8220;hands-on&#8221;, interactive and immersing sense where good ideas can emerge, build and flow.</p>
<p>Innovation is a role where you need to raise confidence constantly, encourage reliability, encourage an ongoing shift from vested interests into advocacy, identificatîon and not self-protection but shared purpose.</p>
<p>We all recognize that the nature of innovation is messy and how we organize it is critical. The more we engage with others, across borders or departments, gaining consensus takes a long time.</p>
<p>We need to avoid mental traps or fixed mindsets that confuse, frustrate and provide misunderstanding.</p>
<p>Achieving a good common language, strong, regular communication, and a constant reinforcing of the context you can operate and work within helps bring these tensions down.</p>
<p>How we can reduce individual interpretations and variances in definition needs a common place to come too. Again the work mat can be that very place to resolve those consistent issues.</p>
<p>It is called a work mat for a reason, as you can wrestle issues, debate, discuss, push up and down the organization in a way that frames differences and the mechanism to find the solutions to them- that wrestle to the mat.</p>
<p><strong>Why we see Common Language, Communication and Context as important</strong></p>
<p>It aims to do away with pockets of confusion and inefficiencies; It attempts to reduce that fragmented energy in differences and understanding.</p>
<p>A work mat approach strives to minimize unproductive capital and resources allocation. Also, it can tackle and reduce down the need for different standards and narrow variabilities within innovation management. The aim is to attempt to stop the inordinate reinventing and duplication, if not set up well.</p>
<p><strong>The T-Skill thinking in the design</strong></p>

<p>Leaders need to take the lead in this part of the worn mat driving their vision and needs into the organization to react and respond, most through a new activity, including innovation. The leader in this communicating work needs to frame, communicate, and build the corporate innovation identity and provide the belief in innovation into its context and needs.</p>
<p><strong>For me, this is a necessary T-Shaped Skill Senior Executives need to develop for innovation. Executives should be good communicators.</strong></p>
<p>Executives have the big picture in mind and the intent and vision of where they want the organization to go. Executives are responsible for explaining this so this understanding can be put to good innovation use by driving their commitment down and throughout the organization.</p>
<p>There is no better segment of the work mat for the Senior Executive to engage with than in shaping and focusing on the need to build a common identity. Gaining identification across the company comes from communications and building that shared language for common purpose. An innovative common language needs to emerge and the communicating of ambitions for others to identify with.</p>
<p>In this communication, a level of clarity needs conveying. Putting ambitions into the context of what, where, why and often how they see innovation making a contribution gives it meaning, that context for others to relate to and form around. That could encourage risk, exploration, and looking for distinctive, game-changing or new business model alternatives conveys the &#8220;where to focus.&#8221;</p>
<p><strong>Common language is shared.</strong></p>

<p>The organization&#8217;s leaders do not need to own this part of the work mat, but by being highly visible and active, they can encourage it as the &#8220;melting pot&#8221; for a flow or <a href="http://paul4innovating.com/2013/07/10/a-cascade-of-better-choices-for-greater-innovation-outcomes/">cascade mechanism</a>, from the top-down and bottom-up.</p>
<p>To do this, they need to be highly active, constantly looking to engage and shape innovation into the future needed in highly visible ways. They can provide depth and breadth to where innovation fits. Executives can drive the &#8220;sense of purpose.&#8221;</p>
<p>The need must be recognized that leadership does look for a repeatable, scalable, and commonplace innovation to thrive and respond, and the opportunity to reinforce this comes through good communicating and being given a common identity and language.</p>
<p>The work mat is a powerful framing mechanism to make that happen sustainably, dynamic and never static.</p>
<p><strong>Finally, here I provide a prompter for placing language, communication and context into the value, potential triggers and outcomes.</strong></p>

<p>In the fourth conversation between Jeffrey Phillips and myself, around parts of the Executive Innovation Work Mat, we took on several different issues around the design, function, structure and process needs for innovation.</p>
<p>The conversation lasted nineteen minutes, and for some reason, I lost sound briefly at my end a few times, which was a pity. So I hope I can help fill those gaps and explore the what, why and how of having a dynamic functioning design and structured process to meet today&#8217;s demanding and highly energetic world of constant change.</p>

It is all about the fit of innovation and the tensions between the design, function, structure, and process needs to manage innovation management. We relate this specifically within our Executive Innovation Work Mat.</p>
<p>It is always our intention to offer some different thrôughts about the balancing of function, design, process, and structure and giving it equally the creative dynamic attention it needs<span id="more-18509"></span></p>

<p>I have written supporting posts to these conversations, more to flesh out many different pointers to add more value and awareness of the importance of having a clear, integrated solution for innovation in the solution we offer, <strong>the Executive Innovation Work Mat.</strong></p>

<p>I would start by saying innovation should always be in &#8220;creative tension&#8221;, and as we operate and manage innovation, this tension should also apply within any design. It should have a specific &#8220;bedrock&#8221; or foundation of needed stages or steps. Still, its need is to be far more fluid, adaptive and agile in what it processes and manages, especially in today&#8217;s challenging world, adapting to today&#8217;s challenges and working towards the future.</p>
<p><strong>The ability to manage innovation  design, function, structure and process</strong></p>
<p>Starting with a simple definition of D, F, S &amp; P. what you do needs to cover the entire &#8220;end to end&#8221; process of innovation, its workflows and all the associated roles required to achieve successful outcomes</p>
<p>As a word of caution, it does not start at the idea. The idea needs to &#8220;form, from observation, listening, engaging and data insights. This not just comes from the research and development lab but far more to listening and observing customers, the market shifts and trends, to having customer conversations, gaining insights into potential gaps or opportunities in the marketplace or through those that have this market-facing role inside the organization.</p>
<p><strong>We gain from building the inside-out perspective and drawing in the outside-in one.</strong></p>
<p>Today working in more open, highly collaborative environments, we are building ecosystems, networks and a rich diversity of partners who all can bring ideas, knowledge, diversity of opinion, different expertise and insights.</p>
<p>We need to remain &#8220;open&#8221; to what and how we process this. Having rigid structure or processes and many good observations or concepts can be screened out far too quickly due to &#8220;imposed&#8221; metrics or a defined idea of how &#8220;anything&#8221; gets captured and evaluated.</p>
<p><strong>By having some basic building blocks, you can accommodate.</strong></p>
<p>By having some level of operating mechanisms, you can establish a business process. Yet, it is how flexible its design and function can allow a more prosperous environment to draw in, work through and evolve into final proposals that can make a huge (competitive) difference.</p>
<p><strong>The importance of a &#8220;dual&#8221; perspective of thinking</strong></p>

<p><strong>We need both informal mechanisms and formal ones</strong>. For instance, some opening prompters.</p>

<p><strong>What we know today</strong></p>
<p>There is an increasing and radical redesign call of the function, process and structures. Innovators are being more challenged with the rising demands for more innovation. The dynamics are coping with the pressures coming from the top, demanding more growth and impact, controlling the risk, ROI&#8217;s and resources in ways that often seem at odds with the needs to grow a business.</p>
<p>This pressure from the top often conflicts with the bottom-up, who struggle in pushing for recognition of ideas, concepts, resources or support. The importance of good governance and the proper functioning structure and the process can help absorb and translate these tensions.</p>
<p>Often you see or hear the lingering fears of wanting more radical innovation but the worries of the upheaval this brings. The <em>&#8220;we want predictable innovation but radical enough to make sure we grow&#8221;. </em>Often to accommodate conflicting issues needs this strong innovation practice, one that is connected, well defined and worked through.</p>
<p><strong>The Executive Innovation Work Mat can contribute to that.</strong></p>

<p>Achieving a well-designed design, function, structure, and process is utterly dependent on the organization to translate the innovation needs and aims, define the workflow that &#8216;this will follow and how and where this will occur. Then it needs full support and resourcing.</p>
<p><strong>Today we need to think about innovation outcomes differently.</strong></p>

<p>The higher demand from innovation requires the system to respond quickly to breaking opportunities.</p>

<p>Innovation needs to have a system that is constantly adaptive and flexible. Most of the rigidity needs to be designed out.</p>
<p>Organizations require structures and processes that are far more agile and nimble, constantly recognizing speed as the essence of today&#8217;s competitive world.</p>
<p>The challenge to address is replacing a linear system with a spiral one. You constantly loop back to refit your innovation understanding into the idea-to-launch system from the new knowledge you are gaining. The design needs resetting around shorter bursts of high-intensity activity that factor in risk-based contingency, are encouraged to keep exploring and adapting.</p>

<p>To have the capabilities of resetting needs a core design to meet different challenges and demands. Different innovation activity that can range from incremental to distinctive to radical through to entirely new business models needs adapting and adjusting, yet ALL innovation flows through basic designs and flows across the organization.</p>
<p>Innovation should NEVER and ONLY come from ONE originating source; it emerges everywhere. This emergence from everywhere is why innovation needs to be core. It is all within an organization aware, having innovation as part of their job.  ready to recognize innovation potential, pursue it and know where to go for help, finding those who can help them work through the idea into a concept into an outcome.</p>
<p><strong>The balance and creative tension</strong></p>
<p>In a world where agile, adaptive and accelerated innovation is &#8220;demanded, we get frustrated that our process and structure are too linear, too rigid and far too planned and managed. Finding the balance in evolving the function, design, process consistently, and structure will always have this Creative Tension.</p>
<p>It is not easy to design a suitable model, but it is wrong to apply one alone, rigid and tightly controlled as one. Sustaining innovation, having repeatable elements does require a defined structure and the broader connecting into the whole innovation function.</p>
<p>Try the work mat; it enables and brings a greater cohesion to innovation in needs and design.</p>

<p>This specific conversation is all about the fit of innovation governance within our Executive Innovation Work Mat. <p>This builds out conversations Jeffrey and I are having on a series of discussions around the value and necessary alignment through the <strong>Executive Innovation Work Mat</strong> that we feel offers a good solution as the dialoguing and assessing framework for innovation to have a more comprehensive approach.</p>

<p><strong>Listening in to the conversation on Governance</strong></p>

<p>Often innovation governance gets caught up in the (life-threatening) aspects of governance&#8217;s need to have reporting, metrics, reporting and accountability dominating. For me, that often the heavier structure and process needs can, over time, take over and dominate. That can so often drain energy and life out of the creative needs of innovation, it becomes more &#8220;rote and uninspiring&#8221;. Innovation should never be dull or lack fuel for the inquiring mind.</p>
<p>Jeffrey and I believe we need to get the &#8220;lighter touches&#8221; into Governance that reflect what innovation needs to be. A Governance environment is not heavily regulated but encouraged and given the freedom to explore but aligned in achieving innovation that relates to the organization&#8217;s needs and vision.</p>
<p>I want to attempt to answer three critical questions here to add more value to the need for  Innovation Governance</p>
<ol>
<li>Why we should focus on Innovation Governance?</li>
<li>What can a good Governance model resolve?</li>
<li>What should a Governance frame (?) deal with?</li>
</ol>
<p><strong>Why we should focus on Innovation Governance?</strong></p>
<p>The conversation Jeffrey and I had was basically around this first question and most of our discussion covers this. I  encourage you to go and spend that valuable 14 minutes listening to this. Here I am adding to our thoughts and exchanges.</p>
<p><strong>Governance for innovation needs to recognize its unique positioning.</strong></p>
<p><strong>-Innovation is about risk</strong>&#8211; if it is not dealing in riskier ideas or concepts then you are unlikely to be undertaking innovation, that builds and drives towards new growth and impact potential or reinvigorating the business.</p>
<p>-You always face <strong>many unknowns and uncertainties</strong> within innovation as it is about discovery, exploration and figuring out something that is different and exciting as it builds on what we have got or know.</p>
<p>-Often our <strong>innovation activity is hard to defend</strong>, as it is often entering uncharted territory or we lack &#8220;hard&#8221; quantifiable data to<strong> seek more money, additional resources and justify</strong> it. In any prototyping or learning stage we can move knowledge understanding along but to keep believing and pushing is simply hard. Having those rules of the road or guiding principles really helps.</p>
<p>-Any governance design needs to be <strong>clean, robust, open and transparent</strong>, not opaque and closed to a selected few as this opens up to criticism, cynicism or favouritism.  Good governance is seen and valued.</p>
<p>-Governance always has guidelines and measurements, I would argue these <strong>need to be sensible and adaptive</strong>, not just restrictive and prescriptive. <strong>Having flexible, realistic measurements</strong> might sometimes &#8220;open the door&#8221; for different interpretations but pushing the &#8220;famous envelope&#8221; brings out the greater potential for compelling innovation.</p>
<p>-Lastly here, organizations have <strong>&#8220;given mindsets&#8221;</strong> for quantifying returns and you can&#8217;t avoid two aspects that need a deeper clarification of what they mean to innovation.  <strong>ROI dominates, Time dictates</strong>. Innovation spans different time and returns horizons and these need clarification and being fluid within any Innovation Governance and how these will be handled. Look for fewer justified exceptions, build more common approaches into approaching innovation across different horizons,  through emerging, evolving practice and growing acceptance.</p>
<p><strong>What can a good Governance Model resolve?</strong></p>
<p>Let me provide a list here to trigger what it needs to recognize and attempt to resolve</p>
<ul>
<li>Resolves conflicts that constantly come upon innovation</li>
<li>Allocation clarification of resources</li>
<li>Be the warning point of change- be that in scope, markets, delays or changes.</li>
<li>The meeting point for ambition- the organizations understanding &#8220;flows&#8221; through this Governance function</li>
<li>The central place that alerts and informs a focal point and required passing through point for  everything around innovation</li>
<li>Has and provides a clear line of sight</li>
<li>Being the point that constantly positions innovation- bringing it to ALL stakeholders and parties for awareness, status and knowledge.</li>
</ul>
<p><strong>What should a good Governance function deal with?</strong></p>
<p>For brevity sake let me keep to a list. It is not a definitive one but provides the important aspects of its function</p>
<ul>
<li>It is at the centre of funding and managing the risk portfolio</li>
<li>It shapes the scope and success, it fills out vision and ambition</li>
<li>It establishes targets and priorities</li>
<li>It clarifies the time frame approaches needed or recognized</li>
<li>It offers flexible, realistic measurement settings to give clear coordination, and clarity to innovation activities often over a diverse environment of different innovation needs</li>
<li>It encourages agility, adapting, being fluid and dynamic in the way to undergo innovation</li>
<li>It provides good reporting that conveys innovations importance and impact</li>
<li>Constantly establishes a set of evaluation metrics that reflect different challenges, stages and maturity of what innovation is providing</li>
<li>A resource centre that can call upon, build and enhance capabilities, capacity and competencies that can be deployed or identified as needed.</li>
<li>A primary role is to stimulate, not dictate and take or encourage action, it needs to orchestrate and lead.</li>
<li>It offers project empowerment, leveraging and steering ideas, concepts and ambition.</li>
</ul>
<p><strong>Being bold, ambitious and determined to build the best Innovation Governance is worth the effort.</strong></p>

<p>Having a comprehensive framework to help top management develop the overarching values, policies and initiatives needed for a corporate innovation need, so as to always build out innovation governance. It is a place that reflects, defends and pushes the innovation activity.</p>
<p>I do recommend a really excellent book, brought out in 2014 that provides a really detailed look at Innovation Governance. It is called <em>“<strong><a href="https://www.amazon.com/Innovation-Governance-Management-Organizes-Mobilizes/dp/1118588649">Innovation Governance: How Top Management Organizes and Mobilizes for Innovation</a></strong></em>” written by Jean-Philippe Deschamps &amp; Beebe Nelson.  Jean-Philippe Deschamps is emeritus Professor of Technology and Innovation Management at IMD in Lausanne (Switzerland) and a large part of his work focuses his research, teaching and consulting activities on the management and governance of innovation.</p>

<p>Governance of innovation in a comprehensive manner, that is well-designed is essential for innovation today. This functions as the nerve centre for innovation to thrive, contribute and have its rightful place within the core of any organization.</p>

For smaller US food businesses launching new products, the success rate is even lower around 11 per cent.</div>

<div class="section post-body">These are really high failure rates but is this a myth or reality? How does your organization evaluate product failures? <em>Do you really want to talk about them?</em></div>
<p><span id="more-9263"></span><br />
Organizations continue to push for business growth by launching wave upon wave of new products, yet many end up as just hardly ripples. We seem to have this NPD ‘bug’ of wanting to constantly innovate, it is required, expected and keeps our organization’s teams of developers and marketing groups gainfully employed. Yet we continue to have poor product rates of return. Why?</p>
<p><strong>Researching new product failure is fairly hard to cut through fact and fiction</strong></p>
<p>Recently I was asked to research into these failure rates, the part of the broader question was interesting, in trying to understand this continually high failure rate, as it is claimed we have advanced significantly with our innovation understanding, structures and research techniques to understand market and customer needs, yet we still have, it seems, the same ongoing failure rates. Why?</p>
<p>Firstly getting at definitive failure rates really can be one of those “<em>it depends</em>” replies. Not just which industry you are in but which market, which segment within the market, what are you trying to do, what are you trying to build, defend or advance etc., etc. It gets incredibly complex to give a baseline to failure; apart from it does seem unacceptably high.</p>
<p><strong>Four strands of insight seem to reflect some measurement ‘sense’ of failure</strong></p>
<p><strong><em>Firstly</em></strong>, I liked one view <a href="http://www.pdma.org/p/bl/et/blogid=2&amp;blogaid=115" target="_blank" rel="noopener">here</a> provided through the <a href="http://www.pdma.org/" target="_blank" rel="noopener">PDMA</a>: “often new product ideas are not developed and the majority of new products never make it to market. Consider these two interesting statistics: 1) New products have a failure rate of 25 per cent to 45 per cent; and 2) For every seven new product ideas, about four enter development, one and a half are launched, and only one succeeds”.</p>
<p><strong><em>Secondly</em></strong>, according to Booz &amp; Company, they report that 66 per cent of new products fail within two years.</p>
<p><strong><em>Thirdly</em></strong>, the Doblin Group reckons a startling 96 per cent of all innovations fail to return their cost of capital.</p>
<p><strong><em>Fourthly</em></strong>, this makes product development very sobering. Few product introductions, for instance, within the food and beverage categories, are blockbusters. Companies in mature industries often must find another way to make a splash. <strong>Only 1% of new product launches reached $100 million or more</strong> <strong>in sales revenues in their first year (Bain &amp; Co in a report back in 2008). </strong>I doubt it has got any easier, most probably a lot harder since then!</p>
<p><strong>Each of these failure rates speaks to me</strong></p>
<p>Each of these four metrics has given a clear qualification to failure rates. Failure is qualified and framed.</p>
<p>Yet it grows in my mind so often that our failure rates are not to do with the market or customer acceptance but the very poor ways we conduct new product development within many of our organizations. How we manage innovation internally can contribute to market success or failure.</p>
<p><strong>Much of our failure might lie with us, not the market</strong><br />
We seem to have five really big internal failure points, let me call this the internal “magic five” that have hidden within them the common problems that might be stopping organizations from improving their internal npd rates.</p>
<p><span class="hs_cos_wrapper hs_cos_wrapper_meta_field hs_cos_wrapper_type_rich_text"><strong><span lang="EN-GB">1. </span><span lang="EN-GB">Innovation Execution</span></strong><span lang="EN-GB"><br />
</span></span><br />
<span lang="EN-GB">The high level of products that miss launch dates is often due to a lack of dedicated time and resources assigned to execution. It simply leaves the product at the factory gate, not having the dedicated focus and gaining the attention it needs in the marketplace. You hit the rocky road of execution as </span><span lang="EN-GB">Innovation execution is not a smooth process</span><span lang="EN-GB">, it is full of surprises, Innovation is serendipitous, full of fortunate discoveries, and often you stumble across something that takes it further forward and these need dedicated attention.</span></p>
<p><span lang="EN-GB">How often does your innovation execution lacks momentum, as suddenly all that necessary energy dissipates and falls away, what started as a bang ended with a whimper as resources get pulled due to the mistake that “job done” was when the product rolled off the production line. You really need to have as much leadership and attention</span><span lang="EN-GB"> immersed in the deployment zone of execution but we often fail to recognize this.</span></p>
<p><span class="hs_cos_wrapper hs_cos_wrapper_meta_field hs_cos_wrapper_type_rich_text"><strong>2. Too Few Good Impactful Ideas</strong></span></p>
<p>How many times have you got caught up in that ongoing debate on ideas, the quest for many required by a (stupid) metric, clashing with top managers who need to find and fund those higher-value projects that have real value impact? The hyping up in tensions this can have internally, staking the future on some personal bets, padding out others to meet yet another metric, of products launched in the year.</p>
<p>Also, some organizations get caught up in that underlying ‘push’ to introduce increasingly more incremental products to offset underperformance. The lack of clear criteria on what will be supported and why, or those that work the idea so as to ‘massage’ the numbers up to get it into the next stage of the pipeline. Idea Management needs clear, concise governance and well-thought-through metrics to deliver against and that is NOT ideas, for idea&#8217;s sake!</p>
<p><strong>3. Lack of Alignment</strong><br />
The alignment of product innovations to areas of strategic focus is one issue but then even if they are aligned, the organization fails to allocate and connect the need to make the appropriate resource allocation to deliver. This gap of alignment between strategy and product development activity is one of the real gaps as they are internally driven and not customer alignment driven.</p>
<p>To get closer to achieving alignment of strategic needs and our innovation outcomes, we need an overarching strategic design, to reduce the ‘disconnects’. Innovation needs constant alignment. One essential need is to provide a well-designed strategic plan that will allow the connections needed. We need to seek out alignment through clarification, through talking to each other, by working explicitly from the ‘same page.’ Putting together alignment and objectives need a specific design.</p>
<p><strong>4. Portfolio “Placing Bad Bets&#8221;</strong><br />
<span lang="EN-GB">The feelings, instincts, and personal favourites often get the favoured resources but are they ‘grounded’ on exact customer needs? No, more personal beliefs, and in the end, precious resources are wasted on unsuccessful products. </span></p>
<p><span lang="EN-GB">Do we actually do product profitability evaluations one or two years later to encourage the culling and learning from our product launches? How can you promote a more careful evaluation of innovation practices, striving to eliminate variances yet guard against that relentless pursuit to reduce the failures? </span></p>
<p>We need to guard against acquiring that prevailing risk mitigation mindset with the idea of standardising and simplifying, validating through increased data verification and mining, striving for benchmarking and searching for best practices.</p>
<p>These ‘good practice intentions’ seem to go nicely with placing the innovation bets on increasing the incremental activities, all to the detriment of seeking out more radical innovation. If one type of innovation prevails and begins to dominate, the risks of not providing for a healthy future increase. We begin to lose our abilities to be responsive and flexible.</p>
<p><span lang="EN-GB">We lose our agility to respond to changes in our markets, we are beginning to ossify our innovation, and ending up with ‘no good bets’ means you are placing no decent bets for your future health. Managing the innovation portfolio well can be the difference between success and failure.</span></p>
<p><strong>5. Product development remains often ego-driven</strong></p>
<p>Many responsible for new product development seem to suffer a selective perception, full of wishful thinking and optimism which can lead to biases in the direction of their wants. There is this growing internal trait to become predisposed and think of ‘our’ ideas in terms of product success, not a product failure.</p>
<p>We overestimate, interpret evidence to meet our wants and forget to keep going back to focus on the needs of our customers. A much harder place to focus upon and stay determined to deliver to. I repeat “are we internally driven and not customer alignment driven and do our egos get in the way?”</p>
<p><strong>Product failure might lie far more internally than we are prepared to admit</strong><br />
Uncomfortable as it is there is a time to call into question the lack of a decent set of values that our innovation governance should be tackling.</p>
<p>I’d argue we are failing ourselves as much as we are failing our customers, when products don’t live up to the promise that was originally intended, as identified and needed, they just seems to somehow get lost in internal compromise and product development failure.</p>
<p>It does seem h<span id="hs_cos_wrapper_post_body" class="hs_cos_wrapper hs_cos_wrapper_meta_field hs_cos_wrapper_type_rich_text">ow we are managing innovation internally has a large part to play in the present contributing to market success or failure and that needs addressing.</span></p>

<p class="MsoNormal">It is called <i>“Innovation Governance: How Top Management Organizes and Mobilizes for Innovation</i>” written by <span class="a-declarative">Jean-Philippe Deschamps &amp;<span class="author"> <span class="a-declarative">Beebe Nelson.  </span>Jean-Philippe Deschamps is emeritus Professor of Technology and Innovation Management at IMD in Lausanne (Switzerland).</span></span></p>
<p class="MsoNormal"><i><a href="http://www.amazon.com/Innovation-Governance-Management-Organizes-Mobilizes/dp/1118588649/ref=sr_1_1?s=books&amp;ie=UTF8&amp;qid=1394803635&amp;sr=1-1&amp;keywords=Innovation+Governance">Innovation Governance</a></i> is promising to provide a comprehensive framework to help top management develop the overarching values, policies and initiatives needed for a corporate innovation constitution.</p>
<p class="MsoNormal">The authors are providing a framework for encouraging and focusing innovation by explaining what innovation governance is, the various models for governance and their advantages and disadvantages, how to assess and improve governance practices, and behavioural tactics for maximizing the effectiveness of governance.</p>
<p class="MsoNormal"><span id="more-7372"></span></p>
<p class="MsoNormal">I think the book is timely, perhaps well overdue, and seeks to address one of those topics where you observe significant variance across organizations on governance. I’m looking forward to reading it when it is released on 24<sup>th</sup> March 2014.</p>
<p class="MsoNormal"><b>Governance is central too much of how we should go about innovation.</b></p>
<p class="MsoNormal">I’m not jumping ahead of this book, actually I’m catching up. Within <a href="http://paul4innovating.com/2012/09/16/the-overarching-proposition-for-the-executive-innovation-work-mat/">the Executive Innovation Work Mat</a> approach, Governance is one of the seven essential domains we ask senior executives to gather around. I’ve not posted on this apart from a short piece sometime back and wanted to make some amends to this oversight.</p>
<p class="MsoNormal">Also it will be interesting once I get my hands on this forthcoming book how it alters and extends my thinking on this important part of innovation management, I’m sure it will.</p>
<p class="MsoNormal"><b>Let me start on opening up  on my thinking around Governance</b></p>

<ul>
<li>Innovation has moved well beyond a nice to have, it has become an essential to have. Our organizations are still failing to link this fully up in their strategic alignment, in their integrated thinking or breaking down innovation’s essential parts to build this into a core capability. Today innovation should be organized in a mature fashion, governance certainly helps on this.</li>
<li>Establishing a formal innovation governance structure is in its ‘forming’ days for many organizations. They have parts of this well thought through and have left other essential parts with wide open gaps that those aware can drive a ‘coach and horse through’. Working on a more comprehensive innovation governance structure should move beyond something &#8216;we&#8217; think we need, into that of a must have.</li>
<li>Innovation is about risk, managing many unknowns and uncertainties, it often becomes hard to allocate a ROI when it is still passing through its different prototyping and learning stages. Organizations continue to demand ROI’s in all shapes and sizes and often this can kill off many promising ideas. A closer monitoring, measuring, refining and defining of innovation activities through better and more sensible governance guidelines would advance innovation well.</li>
<li>If we continue to apply &#8216;little&#8217; governance to innovation or allow &#8216;selective&#8217; governance determined by individuals, we open up the tap for criticism, cynicism and favouritism. Establishing clear, robust, open and transparent governance systems and structures creates a far better atmosphere and understanding of how innovation is being judged.</li>
<li>A well designed system of <a href="http://paul4innovating.com/2014/02/08/alignment-is-needed-everywhere/">alignment</a> to strategic goals, clear milestones that provide the flexibility any early stage discovery and piloting of a concept requires managing well. Building the confidence at the decision makers table for conveying trust and belief through imaginative milestone deliveries would make a huge difference to thinking innovation. Governance works both ways in its value and place. By having a good and imaginative one, you use it.</li>
<li>Governance needs to resist the bureaucracy that can come with this task. Governance can resolve conflicts, it can aid allocation of resource issues, it can be a great early warning post for changing scope, adjusting ambition up or down and can be the ‘working group’ that alerts and informs besides supporting and encouraging.</li>
<li>Governance should be a constant top management priority to have clear line of sight within the management of its total business, innovation by being drawn into governance can also give a ‘beating heart’ to innovation’s position and designing the process and its content make up.</li>
<li>Innovation becomes highly valued by all those involved in its management, if it is managed well and thoughtfully. Those wanting to measure the innovation contribution and align these more to the top management’s desire for better innovation to deliver on their growth aspirations, then investing in good Governance structures will aid this. <a href="http://paul4innovating.com/2013/06/13/figuring-out-a-different-strategic-alignment-with-innovation-being-central/">Innovation needs to be more central</a> and Governance can help position it there.</li>
<li>Of course, treat Governance like your innovation activities, often understaffed and under-resourced and what you get is what you often deserve, a poor result from your restricted efforts. Often with Governance constructed on the ‘fly’, simply allowed to be cobbled together you get a poor result. It does more damage to the climate for innovation.</li>
<li>All good things need appropriate mechanism when you deal with scale. Governance needs proper funding mechanisms, scope definitions, appropriate targets, time frames, realistic and flexible measurements, a fair level of agility, a tight well-honed reporting and set of evaluation metrics. <a href="http://paul4innovating.com/2012/08/28/people-motivations-and-a-well-designed-innovation-framework/">Innovation needs to be well designed</a> and structured; Governance plays an important part in this.</li>
</ul>
<p class="MsoNormal"><b>I really hope this new book will deliver on Innovation’s Governance central place. </b></p>
<p class="MsoNormal">The value of the forthcoming book I think will address many of these issues and more. Governance of innovation in a comprehensive manner might have arrived, for it to significantly contribute to the momentum that well-designed innovation requires today, one that supports and meets the more complex and demanding challenges being faced in our organizations on managing within their innovation activities.</p>
<p class="MsoNormal">I’m looking forward to March 24<sup>th</sup> and the book launch, as Governance for me and <a href="http://paul4innovating.com/2012/11/19/seeking-common-cause-through-innovation/">the Executive Innovation Work Mat</a> does bring innovation into a more central position. Governance forms a core component for successful innovation engagement and the support it can give our senior managers to become <a href="http://paul4innovating.com/2014/03/03/the-role-senior-executives-must-fill-for-innovation-success/">more engaged in innovation</a>.</p>
<p class="MsoNormal">Governance can give better mechanisms for managing the ‘line of sight’ required at the top of our organisations to give greater confidence in the decision-making that needs to take place. 										<content:encoded><![CDATA[<p>To manage innovation you have to move across a broad spectrum of activities. You need to think through Structure, Strategy, Processes, Culture, Metrics and a host of other aspects to support a robust innovation management system.</p>
<p>When it comes to fostering innovation we do get more into the fuzzy part that for many is made up of more the intangibles that covers culture, climate and conditions to innovate. These increasingly make up the environment for innovation.</p>
<p>There is another side of the equation, less fuzzy if you determine its parts well, and that is its governance.</p>
<p>For me, the environment and governance make up the formal and informal part of fostering innovation. I’d like to touch on both here in this blog.<br />

There are clear correlations between having formalized innovation governance and structuring your environment both well and thoughtfully. Then you perhaps don&#8217;t need to rely on  miracles</p>

<p>There is, I feel, much to be gained by managing both sides of a formal and informal set of innovation approaches, made of both offering guidance and setting the tone and atmosphere that make up the environment and governance of innovation.</p>
<p>One side is more specified, considered and driving innovation, the other is more articulating, nurturing and encouraging.</p>
<p><strong>The Environment for Innovation</strong><br />
There is always far more written about the culture of innovation than the environment for it. Why is that?</p>
<p>The fostering of the environment to pursue innovation means different things to different people. An innovation environment is made up of creating the atmosphere to encourage and nurture, it needs a vision which totally connects innovation in people’s minds.</p>
<p>It could translate in its meaning for many just being in ‘an amazing place to work’ or it means creating and encouraging new spaces to stimulate different thinking. It might encourage through simply providing the space to stimulate; the generation of ideas, a place that fosters interaction and collaboration.</p>
<p>The environment offers the place and space to chase after those challenges, to be somewhere that inspires, to be pushed and stretched, both in minds and bodies, to achieve new and great innovation.</p>
<p>Changing the environment by encouraging certain attributes does change people’s behaviour and beliefs. In thinking through the environment you wish to achieve, you are just not looking to sow the seeds for the new that is about to happen but to harvest the crop that is often simply residing.</p>
<p>You want the current box to get bigger and  you seek others to push out its sides but in realistic and managed ways, that meet the organizations objectives but give them growing pride and satisfaction.</p>
<p>To achieve this you need to link this and communicate it in ways that resonate, that become the common language of the organization and this also partly comes through the other side, the Governance of Innovation.</p>
<p>This needs thinking through well, articulating and ensuring it is in place, each day on a consistent basis. Getting the right environment in place for innovation needs to be pursued and worked upon at all levels but the leadership must set the tone, the vision and provide the means to achieve this.</p>
<p><strong>The Governance for Innovation</strong><br />
Governance sets out different procedures to capture and translate an array of diverse thinking and interactions, to make innovation effective in providing that right environment.</p>
<p>Establishing a more formal innovation governance structure that deals with issues surrounding funding, balancing short and long-term objectives, seeking alignment and allocating clear responsibilities all can fall under this. It can also be the decision-making point of reference.</p>

<p>Governance is often about struggling to obtain consistency, to balance demands; the environment is about pushing the bounds of stimulating and promoting fresh thinking. This stimulating environment needs its evaluation and how it sets about how ‘it’ fosters interactions and collaboration.</p>
<p>It is the atmosphere and conditions put in place as the environment that seeks to achieve out of the ordinary, great innovation, it is the governance that tries to make this orderly and fitting. This is a constant &#8216;dance&#8217; and you need the environment and governance to tango to make this happen.</p>
<p><strong>Complexity in Degrees</strong></p>
<p>As innovation increases in complexity, you can get a decrease in the effectiveness of the innovation function. You need to constantly balance between freedom to explore and experiment and achieving accountability and control.</p>
<p>This is the ‘dance’ between managing the environment for allowing innovation to flourish with the guidelines to shape this.</p>
<p>Managing both does take a certain amount of creativity, especially when you are working on those big bets. As you work across functions, across boundaries and sometimes across known, established categories you need that governance to revert too.</p>
<p>If you don’t have clear governance you can quickly poison the atmosphere and create a negative environment.</p>
<p>Within this balance you do need to seek alignment to have available intervention tools but keep checking against innovation ambitions. If you don’t know what the environmental conditions should be and how people should behave and you fail to provide the formal mechanisms you can end up with a unhealthy innovation environment, even though some of the other innovation factors are in place.</p>
<p><strong>The Meeting in the Middle</strong></p>
<p>To orchestrate both a thriving environment for innovation and being able to provide the guidelines of the governance, needs to meet in the middle. The two sides within this equation need to find common cause, a common language, develop the protocols and appropriate communication methods.</p>
<p>Openness and trust fosters innovation and the environment so that can have a consistent flow of internal communications across the organization that promotes. Putting openness and trust into the heart of innovation you encourage and infuse the environment and in so doing, help the governance.</p>
<p>“<em>Working innovation well</em>” needs a focus on relationships so each person can relate to each other and seek other out in a collaborating atmosphere built on trust and openness.  It needs constant information sharing in feedback and more structured ways. It needs clear decision-making, built up around ground rules that are both formal and informal that sets the tone but does not suppress innovation.</p>
<p>Finally, you need innovation leadership effectiveness that encourages certain behaviours, sets the standards and norms and constantly talks about the vision and mission that innovation is set around.</p>
<p><strong>Achieving Balance</strong></p>
<p>Balancing the two sides, of building the environment to promote innovation and the governance to formulate and guide you, enable you to get far closer to successful work execution.</p>
<p>By setting about in constructing the rules, offering guidelines, promoting norms and values, along with encouraging openness and trust you can transform your innovation efforts.</p>
<p>By supporting and promoting certain behaviours and skills that build upon knowing what capabilities and competencies can promote innovation, you do actually get a lot closer to the contextualize of the innovation framework in all these combined efforts.</p>
<p>This more integrated approach gives organizational intent, commitment and growing fit.</p>
<p>To offer both clear boundaries and freedom needs the environment and governance to dance in tandem for great innovation. 										<content:encoded><![CDATA[<p>This must be the time of year for all those innovation reports to resurface for fresh innovation thinking. Recently I went back to the OECD report (opener here. <a href="http://bit.ly/buIiv8">http://bit.ly/buIiv8</a>) and began to breathe in more innovating air.</p>
<p>Not bad from the OECD but that is one of their purposes in life I suppose. Why? A number of points stand out and using OECD summary headings, these were:</p>
<p><strong>Policies need to reflect innovation as it occurs today.</strong><br />
We all do get stuck in repeating old ways yet the world and how it explores, experiments and investigates is constantly changing. It has become highly interactive and a multidisciplinary process with so much more need for collaboration across a diverse network of stakeholders.</p>
<p>Although it is getting more complex focusing on performance through innovation is very much a today thing.</p>
<p><strong>People should be empowered to innovate</strong><span id="more-23457"></span><br />
I felt a little like yawning here, I needed more oxygen quickly as this has been a mantra of “people make innovation work” for years but is seemingly still ignored by many. This report placed its focus on the way we educate and equip people with new skills.</p>
<p>For Entrepreneurs I found a new mantra “Experimentation, entry and exit” and how the population should be provided entrepreneurial education and this comes from encouraging the circulation of knowledge, its creation and diffusion. I liked that- fresh or more life giving oxygen at least!</p>
<p><strong>Innovation in firms should be unleashed</strong></p>
<p>The question raised here was how can you relocate resources quickly; to more efficient and innovative firms, when between 20% to 40% of all new firms fail in the first two year?</p>
<p>They rightly suggest that firms are essential to translate good ideas into jobs and wealth and new and young firms are particularly important, as they are usually the ones that exploit technological and commercial opportunities often neglected by established companies.</p>
<p>Again we came back to experimentation- try, succeed or fail but move on. The other point made here was providing ‘sufficient head room’ for healthy risk-taking.</p>
<p><strong>The creation, diffusion and application of knowledge is critical.</strong></p>
<p>This is all about the thriving part. Knowledge networks need to be underpinned. This is arguing for the development of a knowledge networking infrastructure so exchange of knowledge can freely happen.</p>
<p>Perhaps open innovation is part of this change process but we do need a greater exchange mechanism to stimulate innovative brain activity- more oxygen, please!</p>
<p><strong>Innovation can be applied to address global and social challenges.</strong><br />
Innovation is a real means of dealing with global and social challenges that</p>
<p>I’m totally convinced. My heart races at the prospect, no oxygen needed here, however we need an awful lot of factors to come into play to get this really moving. This is a real frontier still.</p>
<p>How can we achieve more concerted efforts, encourage diffusion and transfer of the relevant aspects that would benefit another part of the world in overcoming one of its social challenges.</p>
<p>This is so important but we are at such early days to frame this in a better way to gain the needed momentum. We need a social innovation framework, like a National Innovation Agenda but on a global scale.</p>
<p><strong>The governance and measurement of innovation</strong></p>
<p>The argument is to deal with innovation in medium and long term perspectives. There lacks today a coherence in capturing the positive benefits of innovation to drive it up the agenda and position it in the top of minds of everybody to make their contributions to solving social challenges, country ones and personal ones.</p>
<p>We need better evaluation techniques to diagnose innovation and its effects.</p>
<p>We can’t allow oxygen to be strapped onto our backs so we can up the pace on the same treadmill, we do need to stop and reflect on the positive power of innovation but in new ways.</p>
<p>The OECD makes the case and let me finish off by a summary by  one of the most distinguished thought leaders of innovation, C. K. Prahalad, who died recently.<br />
<em>“This report by the OECD on the new nature of innovation is an important milestone. It represents four significant philosophical departures. </em></p>
<p><em>First, from a traditional ‘firm centric view’ of innovation, this study moves us to a ‘personalized, co-created view’ of innovation, from the centrality of the firm to the centrality of the individual. </em></p>
<p><em>Second, it demonstrates the institutional interdependencies in the innovation process where specialized skills are sourced from around the world. </em></p>
<p><em>Third, innovation is seen not as episodic but as interactive, iterative and continuous. </em></p>
<p><em>Fourth, it is a call for the democratization of innovation. Consumers’ not just institutions will have a voice in the innovation process. The entire ecosystem – of suppliers, nodal firms and consumers, will be involved in the creation of value. Collaborative capacity will be critical for innovation. </em></p>
<p><em>This is a bold and timely departure from the traditional view. I recommend this report to policymakers, managers and students of management.”</em></p>
<p>This report is giving me renewed energy, that fresh innovation oxygen into my system, to stimulate and motivate me in the pursuit of innovation, my 100% focus in what I do.</p>
