Why should we think about the potential within Business Ecosystems? What does thinking and designing for Business Ecosystems mean?

Thinking and designing for business ecosystems represents a fundamental shift in how we approach business strategy, innovation, and value creation. Let me break this down for you in a way that bridges conceptual understanding with practical application. Two statements:

Thinking and designing for business ecosystems means adopting a holistic, interconnected view of business operations and strategy.

Thinking and designing for Business Ecosystems is about recognizing that in today’s complex business environment, no company is an island. Success increasingly depends on a company’s ability to collaborate, co-create, and thrive within a network of diverse stakeholders.

This approach requires businesses to consider the implications of what this means

Look beyond traditional industry boundaries and consider a wider range of partners and stakeholders.

Focus on creating shared value rather than just capturing value for themselves.

Design products, services, and business models that are modular, adaptable, and easily integrated with others.

Develop platforms or foundations that enable others to build upon and contribute to.

Consider the health and sustainability of the entire ecosystem, not just their own bottom line.

There is a need for a mindset shift- is it possible? What does this mean from the existing approaches?

Take a look at this handy check list of triggering points and recognize the potential of change.

.Let’s recognize the strategic and operational aspects by considering the following:

From single entity to interconnected network: This shift requires businesses to zoom out and see themselves as part of a larger system. It’s about recognizing that your success is intimately tied to the health and success of the network you’re part of. For example, a smartphone manufacturer isn’t just competing against other phone makers, but is part of a complex network including app developers, telecom providers, and content creators.

From linear value chains to complex value webs: Traditional business thinking often focuses on a linear progression from suppliers to company to customers. Ecosystem thinking recognizes that value creation is far more complex. Value can flow in multiple directions, and participants can play multiple roles. For instance, in platforms like Airbnb, users can be both service providers (hosts) and customers, creating a multi-directional flow of value.

From zero-sum competition to coopetition and shared value creation: This is perhaps the most challenging shift for many businesses. It requires moving away from the idea that for one to win, another must lose. Instead, it’s about finding ways to grow the overall pie through collaboration, even with competitors. The classic example is the collaboration between Apple and Samsung, where Samsung supplies components for iPhone’s while also competing with its own smartphones.

The key is to maintain a balance between protecting your core business interests and opening up to the possibilities that ecosystem thinking presents. It’s about asking, “How can we create more value together?” rather than just “How can we capture more value for ourselves?”

For many businesses, this shift does need to happen gradually and recognize the implications.

You might start by looking for small opportunities to collaborate within your existing network, then gradually expand the ecosystem exploring new options as you gain confidence, understanding of how Ecosystems work and see the benefits of broadening collaborations.

The thinking needs to reflect on these elements on what this means ans come together to form a comprehensive approach to ecosystem design and its differences from the way you are presently operating:

A More Holistic View of Business Strategy This involves expanding your strategic horizon beyond your immediate business operations. It’s about understanding your place within a broader network and how value is created and distributed across this network. For example, a car manufacturer might not just consider its direct suppliers and customers, but also look at emerging mobility trends, energy providers, smart city initiatives, and even seemingly unrelated sectors like healthcare or entertainment that might intersect with future automotive experiences.

Greater Emphasis on Partnership and Alliance Capabilities Success in an ecosystem often depends on your ability to form and manage effective partnerships. This requires developing new organizational capabilities and potentially restructuring parts of your organization. For instance, companies like Intel and Cisco have dedicated alliance management teams that are responsible for identifying, forming, and nurturing strategic partnerships. These teams often require a mix of business development, legal, and relationship management skills.

More Flexible and Adaptable Business Models Ecosystem thinking requires moving away from rigid, fixed business models to more fluid and adaptable ones. This might involve creating platform-based models, exploring new revenue streams, or developing modular offerings that can be easily integrated with partners’ products or services. Amazon Web Services (AWS) is a great example of this. What started as Amazon’s internal infrastructure has become a flexible platform that supports countless businesses, creating a thriving ecosystem of developers, startups, and enterprises.

A Long-term Perspective on Value Creation Ecosystems often take time to develop and mature. This requires patience and a willingness to invest in initiatives that may not show immediate returns but contribute to the overall health and growth of the ecosystem. For example, when Toyota invested in developing its hybrid technology, it wasn’t just thinking about immediate car sales. It was laying the groundwork for a broader ecosystem of hybrid and electric vehicles, including the development of batteries, charging infrastructure, and related services.

Remember, the goal is not to create a perfect ecosystem overnight, but to start the journey towards more collaborative, adaptable, and sustainable business models. Each organization’s path will be unique, shaped by its industry, current capabilities, and specific ecosystem opportunities.

This is far from extensive, more a opening questioning of what changes that will be fundamentally altering the way you think and design a business for Ecosystems

Would you like to explore how thinking and design for Business Ecosystems might apply to a specific industry or business scenario you might have in mind? Or shall we discuss strategies for overcoming common challenges in implementing these changes?

Irrespective, lets talk, let me be your catalyst for building a Business Ecosystem strategy and implementation plan. There is a lot to consider, why not start by “just connecting“ for an initial free exchange of thinking?

What makes Business Ecosystems different in how we approach them, the answer lies in our mindset? Are our existing ways of approaching business design different and within this, how important is a radical mindshift in any Business Ecosystem thinking?

Business ecosystems do need to be understood as radically different from how ‘we’ have undertaken the way we have “gone about our business” and think this through for the potential promise it might offer. Most businesses operate within their protected environment of designing, building, optimising and going to market. It is very singular, and everything is channelled through them.

A single entity undergoes and contract with selected suppliers and often stays with them for many good reasons, they conduct their proprietary research, build there own concepts of products and services and undertake the build to deliver internally within their selected ecosystem of stakeholders. This works and continues to function, but up to a certain point.

Today, this often silo thinking does need to be challenged and at least an initial rethink for instance about Partner Ecosystems and the value they can bring in different approaches, thinking, market offerings and mindsets does lead on to the broader adoption of Business Ecosystems. Applying a radically different collaboration thinking for co-creation can offer significant benefits, returns and rewards.

In markets that are rapidly changing, solutions required are becoming more complex to design and the challenges needed to be overcome are getting tougher to resolve the design of a closed system meets constraints. Those systems are optimised for internal efficiencies, but they, over time, become rigid, and less agile to spot and adapt to changes happening at increasing pace.

Over time, the performance does seem, so often, to continue to spiral down, in finding radical or distinct solutions. Layering over time different and additional processes and requirements that are required and placed upon them, so often due to the constraints imposed by limited resources, funds and access to broader knowledge, does alter the reactive nature of a business.

The organization itself does gets trapped in its own potential demise . Extracting efficent performance we lose “effective” performance, unable to rapidly respond to changing market conditions or customer needs.

The (un)settling effect

Performance “settles” and lacks that entrepreneurial energy and, even with all the extra effort or incentive, lacks the ‘sparks’ that do make a difference in product design, in new business activities or being comfortable enough to change the existing business model from fear, legacy and often, may I say it, the complacency of being comfortable with what you have got.

The result is an outcome yielding a steady return until the inevitable finally confronts you or the future leaders who takes over and recognizing the symptoms so often does require radical surgery.

Ecosystem thinking and designs open up the potential for change.

By adopting a more collaborative approach you draw in a network of diverse views, knowledge and opinion to challenge the existing paradigm and set a radical y different way to undertake business.

To achieve this, embracing a mind shift in thinking is crucial for effectively navigating and leveraging the dynamics of ecosystems.

Here are some of the most essential differentiating factors and recognitions or triggers that could prompt a shift in mindset needed for Business Ecosystems:

1. Interconnectedness:

Difference:

Traditional Approach: Focus on standalone operations and competition.

Ecosystem Approach: Emphasizes interconnected relationships between suppliers, partners, competitors, and customers.

Mindshift:

Recognizing that success is not solely determined by individual performance but by how well you collaborate and integrate within a broader network.

2. Collaboration Over Competition:

Difference:

Traditional Approach: Emphasizes competition and market share.

Ecosystem Approach: Encourages collaboration to achieve common goals and mutual benefits.

Mindshift:

Seeing competitors as potential collaborators and understanding the power of collective success.

3. Value Creation through Network Effects:

Difference:

Traditional Approach: Value creation is often internal and product-centric.

Ecosystem Approach: Value is created through network effects, where the value of a product or service increases as more participants join the ecosystem.

Mindshift:

Shifting from a product-centric mindset to understanding the value of broader network effects and external contributions.

4. Open Innovation:

Difference:

Traditional Approach: Innovation often occurs internally within the organization.

Ecosystem Approach: Embraces open innovation, where ideas, resources, and expertise are sourced from external partners.

Mindshift:

Recognizing that innovation can come from various sources beyond the organisation’s boundaries.

5. Customer-Centric Focus:

Difference:

Traditional Approach: Customer focus, but often limited to the company’s products or services.

Ecosystem Approach: A holistic customer-centric focus considering the entire customer journey and experience within the broader ecosystem.

Mindshift:

Understanding that the entire ecosystem influences customer satisfaction and loyalty, not just individual transactions.

Recognizing the external Triggers for a Mind shift for thinking about Business Ecosystems

Market Disruptions: Disruptions, such as technological advancements or changes in consumer behaviour, can prompt a reassessment of traditional business models.

Competitive Pressures: Increased competition or the emergence of new players adopting ecosystem approaches can push organizations to reconsider their strategies.

Customer Expectations: Changing customer expectations for seamless and integrated experiences may drive a shift towards ecosystem thinking.

Industry Trends: Observing successful ecosystem models in similar industries can inspire a reevaluation of business strategies.

Regulatory Changes: New regulations or industry standards may require businesses to collaborate more effectively within an ecosystem.

A Mindshift enhances distinctive personal and business needs required today:

Adaptability: Business ecosystems thrive on adaptability and responsiveness to change. A mindset shift enables organizations to navigate evolving landscapes more effectively.

Innovation: Ecosystems foster innovation through diverse perspectives and collaborative efforts. A mindset focused on openness and collaboration enhances innovation capabilities.

Resilience: Business ecosystems can provide a more resilient structure as entities within the network can support each other during challenges. A mindset shift helps organizations embrace this collective resilience.

Business Ecosystems are radically different.

They require an actual opening up, a willingness to share and collaborate, and a belief that co-creation brings growing knowledge, insights, diversity of opinion and potential validation to make real change. We can challenge and construct radically different business models that offer real potential for radically connecting those past individual solutions into a bundle of more oriented, market- and customer-looking solutions.

We can offer combined solutions that connect many fragmented parts not able to be fully achieved in a single organization into a new collaborative offering that solves customers problems, reducing their complexities within transactions, improving levels of satisfaction and gratification, providing a more seamless, effective and efficient way to go about their business, personal or social need.

In summary, a mind shift towards the building blocks of business ecosystems is essential for organizations to stay competitive, foster innovation, and adapt to the evolving business landscape. Triggers for this reflection often arise from external changes or internal recognition of the limitations of traditional business models.

Still, more importantly, it is our willingness to open up our thinking and achieve a mindset shift of how to undertake business in the future, in open, highly collaborative ways of mutual sharing of the value and returns has greater sustaining potential.

The post Knowing the different mindsets for Business Ecosystem Thinking? first appeared on Building Your Innovation & Ecosystem Intelligence.

Marketplace Design can drive bottom-up Ecosystem designs.

Do Marketplace designs drive the adoption of platforms and ecosystems? Marketplaces should certainly be fast followers as they will shape future decisions by their attraction. Once a platform and its strategic design and intent are in place, Marketplace attracting becomes a critical attraction as the place you buy, sell and develop the solutions needed to achieve the value derived from building and investing in platforms and collaborations built around Ecosystem thinking and design.

Does this more “bottom-up” approach of accelerating the attraction of having Marketplaces more open and ready for the “trading” business make sense, and is the better way to achieve an Ecosystem adoption?

Marketplace designs can indeed drive the adoption of platforms and ecosystems. A marketplace approach can facilitate a “bottom-up” adoption strategy, where individual participants are attracted to the ecosystem through the value they can gain as buyers, sellers, or users of services.

It is always vitally important that any contributor to marketplace solutions receives recognition for their work, efforts, or willingness to participate in enabling and strengthening the Marketplace. The success of any Marketplace is engagement- making it attractive to participate and contribute.

Today, we have witnessed a rapid expansion of the Marketplace on offer.

I wrote about “Find your marketplaces, they could be the secret to your success.” Marketplaces are increasingly being stretched, and the boundaries of their understanding keep extending. So, do Marketplace designs drive the adoption of platforms and ecosystems?

Does this more “bottom-up” approach make sense, and is the better way to achieve earlier productive gains and commercial success than seeking specifically an Ecosystem adoption?

This being very open to business, big or small approach can be effective in achieving ecosystem adoption for several reasons:

Self-Interest and Incentives: Marketplace designs inherently offer value to participants. Buyers are drawn to a marketplace where they can access a “richer” variety of products or services, and sellers are attracted by the potential to reach a broader customer base. This self-interest encourages adoption.

Network Effects: As more participants join the marketplace, the value for each participant increases due to network effects. Buyers are more attracted when they see a growing selection, and sellers benefit from increased customer reach.

Incremental Participation: The “bottom-up” approach allows participants to engage incrementally. They can start as buyers, become sellers, and eventually contribute to the ecosystem’s growth through collaborations or innovations.

Low Barrier to Entry: Marketplace designs often provide an accessible entry point for participants. The ease of joining as a buyer or seller encourages more stakeholders to participate.

Organic Growth: When participants find value in the marketplace, they naturally promote it to their peers and networks. This word-of-mouth growth can lead to organic and sustained adoption.

Agility and Flexibility: A marketplace approach allows for agile evolution. As the ecosystem adapts to participant needs and preferences, the marketplace can be iteratively refined.

User-Centric Design: Marketplace designs prioritize user experience and value. This user-centric approach aligns well with the concept of ecosystem adoption driven by meeting user needs.

Ecosystem Diversity: Marketplace designs can attract diverse stakeholders, enhancing the richness and innovation potential of the ecosystem.

Data-Driven Insights: Marketplaces generate data that can provide insights into participant behaviour, preferences, and trends. This data-driven approach enables iterative improvements.

Engagement and Participation: Participants engage in meaningful interactions within the marketplace, fostering a sense of belonging and motivating ongoing participation. This engagement “makes or breaks” any proposed platform business in many ways, and the Marketplace is the key.

While the marketplace approach has many benefits, it’s important to note that a successful ecosystem adoption strategy may combine both “bottom-up” and “top-down” approaches. The “top-down” approach involves strategic partnerships, collaborations, and leadership endorsement that help set the vision and direction of the ecosystem. The “bottom-up” needs to be an attractive, open, participative, thriving environment of solutions in a network of designers, solution providers, buyers and sellers.

In the end, it is the combination of both approaches that can create a balanced and sustainable ecosystem that benefits from both organic growth and strategic guidance and a growing participation of parties identifying with the challenges they need to mutually and willing to resolve.

The post Good Marketplace design does drive bottom-up business ecosystem participation. first appeared on Building Your Innovation & Ecosystem Intelligence.

Why Are We Recommending Navigating into this World of Interconnected Ecosystems?

In the ever-changing and fast-paced world of business and innovation, the paradigm is shifting towards collaborative ecosystems. Traditional models are making way for a new approach emphasising openness, adaptability, and shared vision.

This transformative journey is encapsulated in the Hierarchy of Business Ecosystem Needs, a cascading framework comprising four interconnected layers: Innovation Ecosystems, Business Ecosystems, Dynamic Ecosystems, and the Ecosystems of Enterprises.

Introduction to the Hierarchy:

The Hierarchy of Business Ecosystem Needs is a construct of collaborative ecosystems, navigating complexity with agility, openness, and shared vision. Each layer contributes to the orchestration of innovation, business synergy, dynamic resilience, and collaborative prosperity.

The interconnected dynamics and strategic integration across layers create a self-reinforcing cycle of success. As organizations embark on this transformative journey, they move beyond boundaries, adapting to change, fostering resilience, and achieving collective prosperity through collaborative power, providing the catalyst to a different, highly collaborative management paradigm.

This hierarchy reflects a journey from establishing a collaborative foundation of innovation and creativity to reaching a state of dynamic collaboration, unlocking collective prosperity in a changing environment.

Overview of the Hierarchy (with links to the specific posts)

Innovation Ecosystems:

Role of innovation as a foundational element.

Collaborative innovation sparks creativity and sets the stage for providing dynamism for the upper layers.

Builds out the open environment in sharing knowledge and diversity of experiences

Business Ecosystems:

Focus on collaborative growth strategies.

Interconnected solutions and systems contribute to overall growth and competitiveness.

Seeking synergies, harmonies and orchestration

Strategic alliances and sharing networks

Dynamic Ecosystems:

Core themes of adaptability, agility, resilience, and continuous learning.

We are navigating complexity in a rapidly changing environment.

The ability to challenge, seek change, foresee disruption, and respond is paramount.

The Building of a dynamic resilience network of collective learning and mitigating risks.

Ecosystem of Enterprises:

Focus on achieving collective prosperity and sustained excellence.

Integrative leadership leveraging strengths from all layers

Leadership drives the complete interconnected Ecosystem.

Prosperity is unleashed through collaborative power beyond individual borders.

What does the Hierarchy of Business Ecosystem Needs provide?

A navigating roadmap that builds on the following from Innovation and Business Needs

Increased Value and Collaborative Solutions:

Collaborative ecosystems are not just about cooperation; they are critical drivers for delivering increased value and growth. Collaborative solutions within ecosystems surpass stand-alone capabilities, addressing complex challenges more effectively.

Unlocking Untapped Potential:

Ecosystems unlock untapped potential through co-creation and cooperation. Diverse resources and collective intelligence, harnessed within ecosystems, lead to more significant impact and returns.

Paradigm Shift in Innovation Management:

Ecosystems represent a paradigm shift in how organizations approach innovation, moving beyond traditional models. Embracing ecosystems is a transformative journey, in this case, progressively, layer by layer, to provide an interlocking approach.

Strategic Ecosystem Design:

Strategic ecosystem design facilitated by digital platforms empowers diverse organizations to navigate complexities and create a more connected and prosperous future by sharing their knowledge and expertise in collaborative efforts.

Driving Sustained Growth and Impact:

Active engagement in ecosystems drives sustained growth and impact; it connects a collaborative vision and drives engagement and return. Connect sustained growth to making a lasting impact and shaping the future of innovation through imaginative and novel solutions provides a pathway to the future in dynamically competitive ways.

Creating Collaborative Value Across Diverse Businesses:

The Hierarchy of Business Ecosystems is a strategic framework for creating collaborative value. This collaborative value extends across diverse businesses within the ecosystem.

Resilience and Adaptability:

Designing business entities within the Hierarchy of Business Ecosystems is about building resilience and adaptability. This is crucial for thriving in a highly volatile and dynamic environment.

Daily Challenges and Complexity:

Acknowledging the mounting challenges and complexity organizations face daily, the Hierarchy of Business Ecosystems provides a structured approach to navigating and thriving amid these challenges, recognizing and addressing the constant flux we are all facing.

Governance Considerations:

Governance is crucial for managing ecosystems and balancing collaboration with responsible and transparent structures. It addresses challenges associated with security, IP protection, and orchestrating value. The orchestration becomes central to managing Ecosystems.

Total Transformation Considerations:

Strategic Alignment: Align collaborative ecosystems with overall strategic goals.

Leadership Commitment: Committed leadership is pivotal for sustained transformation.

Cultural Shift: Transform organizational culture towards openness and collaboration.

Change Management: Robust practices and communication for successful transformation.

Monitoring and Evaluation: Implement metrics to track impact and effectiveness over time.

Moving into the Dynamic and Enterprise Ecosystems provides a powerful difference in an interconnected design.

Adapting to Change: The Dynamic Ecosystem:

In this layer, the Dynamic Resilience Network embodies the collective pursuit of sustaining excellence in the face of change. It emphasizes continuous learning, risk management, and adaptability for thriving in dynamic conditions. Recognizing the dynamics within the system and focusing specifically on these enables faster reaction, quicker adaptation and the building out of dynamic capabilities.

Key Points:

Dynamic Resilience Network addresses challenges of uncertainty, risk, and adaptability.

Creating the Environment and objective focus on adaptability, learning, and resilience.

Governance structures for sustaining excellence, risk management, and adaptation protocols.

Enterprise Ecosystems: Moving Beyond Boundaries:

At the apex of the hierarchy is the Collaborative Prosperity need, where entities dynamically achieve prosperity through collaborative efforts. This layer focuses on collective prosperity, integrative leadership, and the interconnectedness of sustaining success.

Key Points:

Creating the environment and objective emphasizes collaborative value creation and shared prosperity as the central driving points.

Challenges involve balancing individual and collective goals, equitable participation, and addressing dependencies.

Governance models for fair value distribution, effective coordination, and cybersecurity measures are in place, and the careful orchestration of this Ecosystem enables its dynamism.

Interconnected Dynamics and Strategic Integration:

Innovation Feeds Business Ecosystems: Continuous innovation fuels growth and competitiveness.

Business Ecosystem Enables Dynamic Ecosystems: A robust business ecosystem provides the foundation for dynamic capabilities.

Dynamic Ecosystems Reinforce Innovation: Adaptability and resilience foster an environment conducive to continuous innovation.

Strategic Integration: Unified strategic vision, integrated technologies, and cultural alignment are crucial for success.

Measurement, Evaluation, and Continuous Improvement:

Key Performance Indicators (KPIs): Define specific metrics for each ecosystem level.

Feedback Loops: Establish mechanisms for insights from one level to enhance strategies in others.

Continuous Improvement: Embrace iteration and a culture of constant learning for ongoing development.

Additional support has been provided for this Hierarchy Of Business Ecosystems in Understanding and Thinking Through.

On my paul4innovating.com posting site, I have been exploring issues associated with building Business Ecosystems, those issues that do matter. Each separate post provides valuable information and understanding to read and think through Business Ecosystems such as collective learning, resistance, values of interconnected layers, barriers, a blueprint, and a base post of “Why Ecosystems.” with plenty of other posts to build out this understanding of the value of Ecosystem, in thinking and design.

Also, I have illustrated industry opportunities and business entities exploring and extending into connected Ecosystems. All of these help form the collective knowledge of building Business Ecosystems.

Conclusions:

The Hierarchy of Business Ecosystem Needs presents a holistic approach to navigating the complexities of the modern business landscape. It emphasizes collaborative ecosystems as the key to unlocking untapped potential, driving sustained growth, and achieving collective prosperity.

The Hierarchy of Business Ecosystem Needs emerges as a guiding force for organizations ready to navigate the new era of interconnected success. Deploying a design that recognizes the layers of an Innovation Ecosystem feeds the Business Ecosystem, and these provide the Dynamic Ecosystem to adjust and respond and, when combined, allow the Enterprise Ecosystem to generate collective prosperity, dynamism and a sustaining environment that thrives on its interdependence and interconnectedness.

So, this series has introduced each ecosystem’s design regarding thinking and construction principles. I believe recommending this Hierarchy of Business Ecosystems provides insights and transparent levels of undertaking this construct in each Ecosystem layer to lend weight to this proposed transformation.

In the rapidly evolving business landscape, we face constant change and recognise complexity is quickly becoming the norm to be managed. The hierarchy of ecosystem needs emerged from my work and studies of ecosystems as a compelling and viable alternative for organizations to consider in managing their business.

There is this compelling need to look beyond ‘what we have’ and consider ‘what we need’ to extend growth and potential through the ability to open up and create in different, highly collaborative ways.

We must radically rethink how we conduct business today and in the future to provide more sustainable, connected, and appealing solutions. I firmly believe Business Ecosystems can deliver on that.

Obstacles are many but the returns of managing the ecosystem evolution require exploration and exploitation, cooperation and competition to stimulate and allow these to adapt and evolve over time with emerging practices balancing stability and change.

.

*This is the final post within the current series on the Hierarchy of Business Ecosystem Needs

**Researched and developed, identifying the points, including separate validations and exploration from chat.openai.com, my new colleague in the office, giving me support in understanding, value and structure at a faster return on the Hierarchy Of Business Ecosystems Needs throughout this series and the supporting posts.
The Ecosystem of Enterprises Layer- the pinnacle or apex

Ascend to the pinnacle within the Hierarchy of Business Ecosystem Needs where entities dynamically achieve prosperity through collaborative efforts across Enterprises—the Collaborative and Sustaining Prosperity point. The need here is to explore the mechanisms where organizations collaboratively drive value, share prosperity, and unlock opportunities that transcend individual capabilities. This is the final layer of the interconnected Ecosystem thinking and design.

I am introducing the Hierarchy of Business Ecosystem Needs in several posts within this framework. I am outlining the top layer here, the final layer- the Ecosystem of Enterprises. This drives the interconnected Ecosystems in all of what they do.

As I have previously mentioned, the design of this Hierarchy of Business Ecosystems is modular; each Ecosystem can stand alone and offer significant value, but it is part of a more extensive cohesive system where each layer contributes to the overall success of collaborative ecosystems.

The importance of this top tier- the Ecosystem of Enterprises

Leadership needs to drive the profound shift to highly collaborative and co-created Ecosystems, designed and thought through to achieve a collective vision, sets of objectives and ultimate success of (multiple) missions; it does that through this Ecosystem of Enterprises.

There is a need for collective transformational leadership to break down barriers and resistance, seeking to achieve high levels of harmony and collaboration, where cooperative strategies fuse and seek alignment and leverage the interconnected layers and value from all the Ecosystems set to work to resolve complexity and find new value points in the solutions.

The Hierarchy of Business Ecosystem Needs is a Collaborative Set of Four Layers of Interconnected Ecosystems that reflect a unique value proposition, suggesting navigating business complexity differently in the future.

Each of these layers can be built independently, offering substantial value in its own right, but when interconnected, they create a dynamic and resilient ecosystem that drives collective prosperity and sustaining excellence.

Each layer in the Hierarchy of Business Ecosystem Needs contributes to the harmonious orchestration of innovation, business synergy, dynamic resilience, and collaborative prosperity, paving the way for a new era of interconnected success.

We are searching for a different growth curve, and to achieve this, we need a radically different design of how we approach business in collaborative and co-creation ecosystems.

Here, I outline the initial case for this Business Ecosystem Hierarchy, offering the potential for the transformative power of collaborative ecosystems together.

In a series of posts, I will provide this initially connected narrative and then provide individual ecosystem layer posts covering innovation, business, dynamics and enterprise-building ecosystems. This has a clear message of being interconnected as each layer contributes to the whole, and I trust it provides an introductory but comprehensive understanding of the values of synergies, interdependencies and the exponential value created when these layers are interconnected.

The result of each layer, even as a standalone layer, can drive innovation, resilience and prosperity within individual organizations. Yet the real potential when each layer is strategically integrated brings a more interconnected vision and value.

These layers are interconnected and progressive, with each layer contributing to the overall maturation of the collaborative ecosystem. The progression reflects a journey where entities establish a collaborative foundation, advance to strategic cooperation and adaptability, and ultimately reach a state of dynamic collaboration that unlocks collective prosperity and sustains excellence in a changing environment.

In summary, the layers within the narrative represent distinct phases within the journey of building and enabling collaborative ecosystems, with the overarching goal of achieving collective prosperity and sustaining excellence. My view is we need a profound shift towards this hierarchy of Ecosystems.

So the Need is to Navigate Complexity through Collaborative Ecosystems: A Journey through the Hierarchy of Business Ecosystem Needs as a suggested Paradigm shift in organizational thinking.

A paradigm shift is underway in the ever-evolving landscape of business and innovation. We see the challenges and complexities daily, and these tough problems need new, fresh, collaborative thinking.

Traditional models are giving way to collaborative ecosystems, where organizations pool resources, ideas, and expertise to navigate the complexities of today’s world. Join me on a journey through the Hierarchy of Ecosystem Needs, a cascading framework that illuminates the crucial layers of innovation, business synergy, dynamic resilience, and collaborative prosperity.

This reframing strongly emphasises the external dimensions of collaboration, co-creation, and openness within each layer of the Hierarchy of Ecosystem Needs. It accentuates the collaborative nature of innovation, the synergy in business relationships, the networked resilience required for sustained excellence, and the collaborative hub driving dynamic prosperity.

This framing around Ecosystems strongly emphasises the external dimensions of collaboration, co-creation, and openness within each layer of the Hierarchy of Business Ecosystem Needs.

We accentuate the collaborative nature of innovation, the synergy in business relationships, the networked resilience required for sustained excellence, and the collaborative hub driving dynamic prosperity.

Introduction:

While some forward-thinking organizations have embraced aspects of ecosystem thinking, there are several challenges and barriers that hinder widespread adoption. the evolving business landscape, increasing interconnectivity, and the success stories of organizations embracing ecosystems are gradually shifting the narrative.

Overcoming these challenges will require a concerted effort from leaders, industry influencers, and stakeholders to champion the benefits of ecosystem-centric thinking and drive organizational change.

In the rapidly evolving business landscape, where change is constant and complexity is the norm, the Hierarchy of Ecosystem Needs emerges as a compelling framework for organizations. This strategic paradigm propels individual organizations towards sustained prosperity and fosters collaborative ecosystems that amplify collective impact.

The Need for Change:

Establishing the Hierarchy of Ecosystem Needs is not merely a strategic choice; it’s a paradigm shift toward interconnected, adaptive, and prosperous futures.

Whether within a single organization or across collaborative ecosystems, this framework becomes a guiding force for excellence, innovation, and responsible leadership.

It represents the evolution from traditional thinking to a dynamic, ecosystem-centric approach that is essential for navigating the complexities of the modern business landscape.

The Unique Value Proposition from the Hierarchy of Business Ecosystem Needs

The value proposition of ecosystems, collaboration, and the need for a paradigm shift in organizational thinking offers:

Increased Value and Collaborative Solutions:

Ecosystems are not just about collaboration but are critical drivers for delivering increased value.

Collaborative solutions within ecosystems surpass the capabilities of stand-alone organizations, addressing complex challenges more effectively.

Unlocking Untapped Potential:

Ecosystems unlock untapped potential through co-creation and cooperation.

Diverse resources and collective intelligence, harnessed within ecosystems, lead to the potential for more significant impact and returns.

Paradigm Shift in Innovation Management:

Ecosystems do represent a paradigm shift in how organizations approach innovation.

There is a transformative nature of embracing ecosystems, moving beyond traditional innovation models.

Strategic Ecosystem Design:

Strategic ecosystem design is today facilitated by digital platforms.

This platform design empowers organizations to navigate complexities and create a more connected and prosperous future in exchanging and sharing knowledge.

Driving Sustained Growth and Impact:

Having a consistent, highly engaged, and active engagement in ecosystems is a driver for providing different insights towards sustained growth and impact.

Connecting in highly collaborative partnerships can offer sustained growth, make a lasting impact, and shape the future of innovation and creative solutions into highly novel and differentiated ones.

Creating Collaborative Value Across Diverse Businesses:

The Hierarchy of Ecosystems is a strategic framework for creating collaborative value.

This collaborative value extends across diverse businesses within the ecosystem.

Resilience and Adaptability:

The concept of designing business entities within the Hierarchy of Ecosystems is about building resilience, sustainability and adaptability.

The power of connecting this to the need to thrive in a highly volatile and dynamic environment gives lasting value.

Daily Challenges and Complexity:

We do need to manage differently the mounting challenges and complexity organizations face daily and in the future.

The Hierarchy of Ecosystems provides a structured approach to navigating and thriving amid these challenges.

It is by capturing the transformative essence of ecosystems and the strategic significance of adopting a hierarchy-based approach you gain a real competitive advantage through its diversity and design.

Overview of the Business Hierarchy:

There are four layers: Innovation, Business, Dynamic, and Enterprise Ecosystems.

It focuses on concepts like adaptability, resilience, and collective prosperity.

Introducing the unique characteristics and roles of each ecosystem.

Innovation Ecosystems:

The role of innovation as a foundational element within this layer is critical.

It is how collaborative innovation within this ecosystem sparks creativity and provides the dynamism in the stage for the layers above.

Business Ecosystems:

Building significant businesses that collaborate within the ecosystem drives growth.

It looks to exploit the interconnected solutions and strategies contributing to this as the growth pillar.

Dynamic Ecosystems:

Building the dynamism requires a dedicated focus on adaptability, learning, and resilience as core themes.

Dynamism must be built differently to respond to a dynamic, challenging environment and navigate complexity.

Ecosystem of Enterprises:

Collective prosperity and sustained excellence are the outcomes of the top layer.

Each underlying layer contributes to the overall success and prosperity of the ecosystem for those involved.

So in summary, the benefits of a Collaborative Business Ecosystem Hierarchy:

Mutual Recognition:

Entities recognize shared challenges, fostering a sense of mutual identification.

Innovative Synergy:

Collaborative innovation leads to solutions that draw on the strengths of diverse stakeholders.

Interconnected Growth:

Strategies and solutions contribute to an interconnected system, amplifying their impact.

Cooperative Resilience:

Cooperative strategies enhance the resilience of the entire ecosystem to external shocks.

Collective Prosperity:

The ultimate goal is to achieve collective prosperity and success for all participants.

The Creative Foundation: Innovation Drives Prosperity

Overall Interconnectedness runs through the Business Hierarchy framework

The creative foundation of innovation shapes the connected solutions within business ecosystems.

The adaptability and resilience of dynamic ecosystems are drawn from the continuous learning in the layers below.

The collective prosperity at the top layer integrates the strengths and successes of each layer, creating a self-reinforcing cycle.

By weaving these unique characteristics into each post, you can illustrate how each layer contributes to the ecosystem’s overall success, emphasising the hierarchy’s interconnected nature.

My constant emphasis on Governance throughout this is vital

Governance is indeed a crucial aspect of managing ecosystems, and it plays a vital role in orchestrating value, mitigating risks, and managing the exchange of sensitive information. Let’s incorporate governance considerations into each layer of the Hierarchy of Business Ecosystem Needs:

Incorporating governance considerations into each layer addresses the challenges of managing ecosystems, particularly regarding security, IP protection, and value orchestration. It ensures that the collaborative nature of ecosystems is balanced with responsible and transparent governance structures, fostering trust and sustainability.

Finally, let me summarize the Total Transformation Considerations:

Strategic Alignment: Aligning the collaborative ecosystems with the organisation’s overall strategic goals is paramount for a total transformation.

Leadership Commitment: Leadership is pivotal in driving and sustaining the transformation journey. A committed leadership team is essential.

Cultural Shift: Transforming organizational culture to embrace openness, collaboration, and adaptability is fundamental.

Change Management: Robust change management practices, communication strategies, and employee engagement initiatives are vital for successful transformation.

Monitoring and Evaluation: Implementing metrics and evaluation mechanisms to track the impact and effectiveness of collaborative ecosystems over time.

Following on from here will be dedicated posts to give each ecosystem a level of its critical components, highlighting their unique value proposition and layer positioning that offers an interconnected, dynamic set of resilient ecosystems that drive collective prosperity and sustain excellence.

The post Navigating the New: Introduction to the Hierarchy of Business Ecosystems first appeared on Building Your Innovation & Ecosystem Intelligence.

There have been so many success stories, specifically in industry and the energy transition, that are so reliant on collaborations and co-creations, coming from essential ecosystem design and thinking. This is partly why I focus on the Energy Transition and Industrial Transformation for my innovation and ecosystem work.

Let us remind ourselves where those collaborations between different stakeholders deliver real change in radical, innovative solutions.

They will only build out further in 2024:

Renewable Energy Collaborations: In the energy sector, various collaborations between renewable energy companies, technology providers, and government bodies have led to developing innovative solutions. For instance, offshore wind energy projects often involve partnerships between energy companies, engineering firms, and local authorities to generate efficient and sustainable energy.

Smart Grid and Energy Management: Utility companies are partnering with technology firms to build smart grids and implement energy management solutions. These ecosystems enable better control and optimization of energy distribution, reducing energy wastage and increasing efficiency.

Electric Vehicle Ecosystems: The automotive industry is shifting toward electric vehicles (EVs). Ecosystems are forming around EV charging infrastructure, battery technology, and vehicle-to-grid (V2G) integration. Companies like Tesla and EV charging networks are examples of players contributing to this transition.

Energy Storage Innovations: Ecosystems involving energy storage providers, renewable energy companies, and grid operators are driving advancements in battery technology and energy storage solutions. These innovations support the integration of intermittent renewable energy sources into the grid.

Industrial Energy Efficiency: Industries are collaborating with energy service providers to improve energy efficiency. These ecosystems lead to implementing technologies like energy monitoring systems, predictive maintenance, and process optimization, reducing energy consumption and costs that require broad collaborations to deliver final solutions.

Circular Economy Initiatives: The concept of a circular economy involves minimizing waste and maximizing resource efficiency. Ecosystems are forming around recycling, remanufacturing, and waste-to-energy solutions, contributing to sustainable practices within industries requiring collaborative approaches.

Hydrogen Ecosystems: The development of hydrogen as a clean energy carrier involves collaborations among energy companies, industrial manufacturers, and research institutions. These ecosystems focus on various sectors’ hydrogen production, storage, distribution, and utilization.

Building Energy Management: Ecosystems in the construction and real estate sectors are centred around intelligent building technologies. Integrating energy-efficient systems, IoT devices, and data analytics optimizes energy use and enhances occupant comfort.

Decentralized Energy Solutions: Microgrids and decentralized energy systems are emerging ecosystems that allow communities, campuses, and industries to generate, store, and manage their own energy. These solutions increase resilience and reduce dependency on centralized grids.

Collaborative Research and Innovation: Universities, research institutions, and industry partners are forming ecosystems to drive research and innovation in energy transition technologies. This collaboration accelerates the development and adoption of breakthrough solutions.

These success stories demonstrate how ecosystem thinking is pivotal in driving the energy transition and creating positive impacts across industries. Collaborations between stakeholders with diverse expertise are crucial for addressing complex energy challenges and achieving sustainable outcomes.

I do not doubt that ecosystem thinking and design will form an even more prominent part of the energy transition in 2024. Collaborations will be at the forefront of thinking to tackle complex challenges and provide solutions that can rapidly scale on platform solutions.

Welcome to 2024 for building even more energy and industrial transition momentum.

The post Seeking more Energy Transition Ecosystem Success Stories in 2024 first appeared on Building Your Innovation & Ecosystem Intelligence.

I started posting my thoughts on innovation in August 2010. I have written on this site alone, www.paul4innovating.com, by just coming up to a milestone of 700 posts focusing on innovation thoughts and opinions, so I just wanted to pause and think about all the different places I have tried to get the innovation message(s) out.

I always find the post-New Year to be a reflective part of the year of reviewing, deciding, and then setting new goals. This is a post about the sources of my knowledge that feeds my innovation passion.

Let me start. I often wonder whether the posts and articles I’ve written have been hitting the right buttons, helping solve the needs of those involved in innovation; I hope so. I have pushed out and explored various aspects, learning myself as I go. I have followed a number of great innovation thinkers and read different books on the areas of innovation.

It amazes me. How much is talked about, advice offered and sometimes that deep down nagging feeling, innovation understanding does not really change; it is the people managing it as they often seem to be simply passing through this innovation period onto other things or vanishing in pursuit of different career interests.

During this time, I have adopted and sometimes improved many innovative tools and methodologies or simply explored all the different ways to look at and investigate innovation. Reading and even contributing to different innovation books that have come out has added experience and contribution, but I do so often wonder that innovation seems not to have changed as much as I would have expected.

Innovation application and practice seem to have stayed stuck, largely due to how it is organized. The software has been increasingly proven and improved, mostly at the front end of the innovation process, but the whole innovation process or system stays in pockets of disconnected knowledge and fails to fully leverage the collaborative potential, insights or experiences of all involved if the innovation discovers to commercialization was open and supported by a clear ecosystem approach and strong, dedicated platform and technology-enabled environment.

Even with all the countless advice, ideas and concepts written by many, innovators still stay marooned on individual islands, lacking insights, alternative opinions and broader diversity in thinking. I wonder if innovation management has made the level of progress or remains still a little steeped in mystery and the big “big ah-huh” moment, often so vital to breakthrough innovation.

How can you just trigger multiple “ah-huh” moments? Having those insights are the wonderful moments of magic, and they still hold such power over our innovative thinking, sometimes unfairly judging our innovation process as “ad hoc”, but we must not deny us all to find ways to open up to a different way of innovation management through open, collaborative innovation engagement.

For me, it is necessary to grasp what Ecosystem thinking, and Platform design can do through all the connected technology and human collaboration this approach can provide. This is my primary focal point today.

I have doubled down on innovation more to prompt others.

More specifically, in my investigative travels, I developed a number of my own tools, frameworks or methodologies, or in numerous collaborations, especially with Jeffrey Phillips, a great sparring partner, the dialogues and exchanges have produced some good framing tools (in my opinion). Jeffrey has been writing articles and posts since 2005 and can be a great source of inspiration at Innovate on Purpose.

Equally, if you go to my dedicated page where I keep many of my tools and methodologies for easy reference here in this posting site insights and thinking, you get a fair amount of knowledge, collections and insights pulled together on this one tag or page. You can “search” on keywords and see what comes up.

I have with pride been constantly quoted, referenced or acknowledged as an innovative thinker and shaper, appearing for ten out of the last twelve years in the top 40 innovation bloggers, run and collated by Braden Kelley, who focuses today on Human-Centred Change and Innovation with a lot of good, helpful tools on his website.

On the academic side, I have been referenced 94 times in different papers, especially at Academia.edu. I have written for numerous organizations tailoring innovation to their specifics, be that Energy, Digital, Industrial and Software related on different length contracts commissioned. I like to equally contribute to different innovation practice references such as Future Shapers, occasionally Digital Transformation People run by Tim Ellis and consistently for BusinessInnovationBrief. I constantly feature posts or articles on LinkedIn and Medium as well. For my Energy Transition work, focusing on where innovation fits, I contribute to Energy Central, which has around 200,000 global power industry professionals visiting the site.

I run different innovation-related posting sites for my own innovation thinking, as innovation remains my core. I need to break out different parts of it to better focus a reader’s mind (and my own!)

I decided to try and separate my innovative thinking into more focused activities such as Ecosystems, the Energy transition, the Future of Work, Digital Technology, and of course, Innovation, so I can offer choice, greater depth or find a more selective place to write or clarify aspects of my work.

This one of paul4innovating.com, my core site, then one focusing specifically on ecosystems and platforms at ecosystems4innovation.com, one for where innovation fits within the energy transition over at innovating4energy.com where we are undergoing a transition in all of our lives.

I have two business advisory offerings, agilityinnovation.com, my main business offering that looks to find value creation, growth and impact from the advisory, coaching and mentoring work and hocaconsulting.com, more for the future of work or in my specific focus of work-to-be-done.

Lastly, I wanted to have (simple) reference sites to delve into quickly; these are thinking4innovators, my advocating coaching and guiding site of Guide4innovating.wordpress.com and a final one that focuses on the dynamics of innovationfitnessdynamics.wordpress.com which clarifies where individual, groups or organizations are positioned on the innovation landscape for capabilities, capacities and competences.

I see myself as an innovation journeyman, learning and sharing.

I simply enjoy innovation in all its forms. I got ‘hooked’ twenty-plus years ago. I work as a transition advocate and advisor for innovation, and ecosystems, focusing today more on those massive transformations being undertaken across the energy system and industry 4.0, requiring radical changes, new designs and innovative solutions.

I relate content to context to give greater knowledge and build the transition narratives we are all undergoing. For this, I love the notion of walkabouts for learning and testing ourselves.

The value and insights come from researching much of the need for innovation; in society, businesses and institutions need to constantly look to develop novel innovation solutions and frameworks that add new value.

My primary role is advising, mentoring and coaching within these areas of innovation needs.

For me, innovation needs to enter the DNA of our organizations and our own individual makeup. What I do is deliberately set out to help grow and extend the body of knowledge on innovation.

I have taken this pathway or learning journey around innovation as it fascinates me.

Why have I written this?

Well, It is not just my journey but yours to share and gain from. The sharing of knowledge and insights provided for others to gain makes this dedicated focus worthwhile and keeps me ticking along in business advisory, coaching and mentoring around innovation when asked for advice or engaged in work on a client’s behalf.

Are you leveraging all the resources available and mentioned here? Take a look, explore, and then ask if something needs clarification or is missing from your perspective. I learn from the ask.

Contact me, and we can design your innovation journey tailored to your individual needs.

The post Helping discover your innovation pathway first appeared on Building Your Innovation & Ecosystem Intelligence.

The needs of Innovation Coherence

Innovation often fails to align with strategic needs. It is a known, well-discussed fact. This is often not the fault of the innovator but the very people designing but not sharing the strategy or failing to recognize all the implications this might mean in shifting resources, investing money or simply under-appreciating the complexities that often lie with innovation to conceive, validate, contribute and deliver the contributions into that strategy.

Sadly many innovators are simply happily working away with no specific guidelines, apart from the general remit of “we need to be more innovative”, and this lack of coherence merging from the boardroom, failing to cascade down the organisation leaves this strategic part that innovation should plan as far to vague. They are not drawn into the need for change and its implications from an innovative perspective. Alignment should be a rigorous evaluation.

Building our capacity to innovate needs understanding and reflects the organization’s business activities. Innovators need to grasp the value creation aspects that will deliver the necessary capital-efficient and profitable growth and then ‘go in pursuit’ to achieve their contribution to these goals.

Even the basic questions often remain unclear: “How are we looking to grow revenue, save costs, reduce working capital or improve our fixed capital?” What is specifically being deployed or recognized needs to change and to get into the necessary detail becomes essential.

Managing our innovation activities thoughtfully and in alignment can help in all of these goals set in strategic direction or even mission purpose. Often the CFO is guilty as they want everything but are not prepared to reassess and reallocate the essential funds to unleash a new wave of innovation.

Shifting strategy always has significant implications, and the real need to understand whether it fits with what we have available generally makes deliberate questioning of the eventual role of innovation’s contribution and ability to deliver.

Then where equally does risk fit into the strategic equation for innovation?

Innovators often lack the clarity or governance guidelines to know if they can or can’t ‘push’ for groundbreaking innovation.

Risk is kept vague, often not as well articulated as it should be in guidelines or limitations deemed beyond the scope and areas to explore. Without real clarity, innovators, as with many other functions, often go beyond their imagination and explore the unknowns associated with any different innovation in the belief that this fits with the strategy. They are not deep into the strategic evaluations and are often ill-equipped when second-guessing.

Sometimes it even becomes ‘the art of avoidance’ by the person who wants innovation but not the associated risks, so the decision is “let’s not talk about it”.

Innovation is not the usual.

I recall a report some time back written by PA Consulting report called “Innovation as Unusual.” They were suggesting the innovation spend just in the UK alone is flushing some £65 billion down the drain each year, as nearly half the organizations waste good ideas, are far to risk-averse and fail to invest boldly around more ground-breaking ideas.

From my perspective, does the Strategy of Board guidelines clarify acceptable risk levels, or do they simply wait to see how the organization responds to a general idea?

So we are still seeing the majority of organizations struggling with innovation. In the process, they are losing out financially, forgoing huge opportunities in not achieve future competitive positions or foregoing the chances to alter their market position radically. It seems innovation remains incoherent within many organizations still.

PA Consulting suggested five innovation killers – fear, lack of focus, innovation engine failure, the wrong ROI and a natural reluctance to truly invest in building the right innovation capabilities. Pretty bad, I think? So we end up with costly failures.

So, where do we start in gaining Coherence?

Changes in Strategic direction or re-assessments of organizations’ goals always have significant implications. For me, a handy number of analytical or visualization tools applied to where and how the function and design of innovations fit help deepen the understanding and “bubble up” to the board the right questions they need to address in support of their decision for change.

Maybe we should all start visualizing first, all eventually arriving on the same page.

XPLANE, visualization thinkers who apply a design thinkers approach, produced brilliant visualizations of the organizations needs. They suggested visualizing the Cost of Confusion and the other as the Value of Clarity. Imagine having these as your starting point for establishing the innovation direction, resourcing and contribution directly in engagements with the board

Leveraging the power of the three-horizon methodology for innovation

I greatly favour the three-horizon methodology to work through to achieve this coherence in understanding. The three horizons offer an excellent framing technique to bring this ‘coherence’ that we need from our ‘here and know’ activities and future innovation efforts.

Dedicating time to knowing your innovation capability fitness

I have constantly been working away at what constitutes the dynamic capabilities for innovation that are needed for new innovation and those, shall we say, as more static and simply in place for the repetitive innovation renovation. It is identifying and seeing the difference and then knowing how to apply those that are dynamic and highly valuable to obtain against those that require a little dampening down. A significant resource calibrating can be taken by knowing the essential differences.

Take a look at www.innovationfitnessdynamics.wordpress.com. for some triggers

The question is, which are critical, which naturally occur when others begin to be put into place, which seems to have limited or no real effect on changing the dynamics of innovation?

The need to diverge and converge to reshape innovation activities

The alignment to the strategic direction (and importance) with any capabilities available needs to be understood. What present activities diverge away from the new strategic core and identify those that are converging?

The diverging ones need to have a real emphasis on improving performance or be “junked,” to question how they are managed for cash or releasing of precious investment capital to sell or be .disposed of eventually. Then those that are converging onto the new ‘known’ core of the business to grow and expand have potentially more capital and resource ready to be put to work on new concepts that fit.

So by recognizing these, and that is not easy in itself, you are beginning to know and identify the capabilities you need to have in place to fix today to make it as healthy as possible, alongside those new capabilities that will create a new winning set of growth and value propositions that give the ‘promise’ of what can come by applying different mindsets, resources and thinking.

Deciding that capabilities can be better leveraged requires separating exploitation and exploration.

Need to exploit and explore together

Then we need to figure out the future core and start moving towards it. We should leverage the two dynamics of exploitation and exploration for our innovation and future growth.

Today we need to exploit and explore, and our capabilities need to be built fit for one of these two purposes.

Exploiting is today’s business need to leverage and improve on the existing business and simultaneously explore for tomorrow’s new business growth.

We certainly need bolder investments in knowledge and insights to begin inquiry that leads to the changes around the make-up of innovation capabilities and those shifts.

I certainly believe there is a real call for fresh and bolder investments in knowledge in infrastructure that focuses on activities that spur new approaches that lead to innovation. These are not just the traditional ones based on managing today’s core.

It is finding those innovations that provide the necessary new value. This new generation activity is occurring from recognizing how we can build, yes build for further exploitation (extending the life of valuable contributors that enable a better-financed transition) and exploration (new understanding) and manage each as separate risk evaluation exercises with different metrics of progress.

Identifying and finding new capabilities has potential hiring implications, the ability to fit with the existing, providing the tools and environment, and spelling out the future of where these capabilities fit.

We also need a deeper innovation grounding of internal workings and alignment.

What I feel we need is a deeper grounding in what is happening inside organizations within their innovation activities, how these align with the needs of strategy, and what is clearly missing. We start here as it gives us all this clarity and coherence, missing in much of our existing understanding.

Dialogue is essential

It is mastering this new ‘black box’ of actual innovation activities, exploring and exploiting the necessary innovation capabilities that are required to be ‘going on’ in organizations to achieve a closer coherence, one that can radically improve innovation performance.

We have a real opportunity today to find new ways to combine the four emerging forces of knowledge, technology, entrepreneurship and innovation, which will drive the growth models of tomorrow. It is these that are forming the new innovations ‘black box.’

I have plenty of ideas, frames and methods built up to help you make innovation fit and be more coherent in its contribution in times of strategic change.

I strongly advise not to carry on as usual, or innovation becomes the drag to strategic change and reinforcing the image that “our” innovation is a drain on capital, not the NEW source of growth, capital renewal and the key to changing strategic direction through supporting its delivery.

The post The needs of Innovation Coherence first appeared on Building Your Innovation & Ecosystem Intelligence.

Innovation has a very tough job of attracting the necessary money to take a concept or idea all the way through to commercialization. There is always that constant asking about the economic return and the associated risks.

Financing game-changing investments, replacing something existing or simply providing something new have tough financial questions always to be answered.

Here I am taking an innovation need in a different way than most are used to reading about. So what are right conditions to invest and realize innovation?

The Energy Transition is one of the toughest innovation challenges ever. We must remove fossil fuel as a source of energy, decarbonize our planet and replace it with clean energy alternatives of solar, wind, hydropower, nuclear and green hydrogen solutions. To make the transformation in just under 30 years is a massive task. So far, we are doing a poor job of this as markets, solutions, opinions, and financial support are all highly fragmented.

Tacking emerging and developing markets is even harder to achieve an energy transition.

Can you imagine what it is like in a developing country that lacks sufficient energy and infrastructure yet is faced with the sizable task of expanding its economy to meet growing population expectancies and the need for rising incomes to give that essential potential for growth that having energy available can provide?

I re-visited an excellent report from IEA, “Financing Clean Energy Transitions in Emerging and Developing Economies“, written in 2021, and I have sustainably drawn down from this report in this post.

Today most developing countries are facing the real challenge of finding the development models that they are increasingly required and encouraged to find, to avoid high-carbon choices, locking themselves on a path that conflicts with the pressing global need for solutions that are built upon clean energy. They are caught as the needed financial support is not provided at the levels needed.

Choosing lower emission pathways for growth and prosperity has great opportunities in Africa, Asia, Latin American and the Middle East to avoid significant decarbonizing like the Developed countries. Today developing and emerging economies account for two-thirds of the world’s population but only one-fifth of investments in clean energy and one-tenth of global wealth.

Global economics, moving towards a global recession, the war in Ukraine and higher energy prices today are undercutting the prospects of any substantial shift being well-funded due to these economic changes and those providing more evident returns on projects are more likely to achieve financing. How can developing countries raise their equal priority to achieve a more sustainable path towards building clean energy solutions?

The need for deliberate, stronger action to contain future emission growth and transform the energy systems in these developing and emerging markets is essential. They come in different forms or challenges and need strong financial support and governance, often with higher risks and uncertainty.

It is estimated that to put developing counties on track to reach net-zero emissions by 2050, the need is for at least an annual spend above USD 1 trillion. Today we spend USD 150 billion per year.

With Electricity consumption growing by around there times the rate of advanced economies in developing countries, the urgency of investing in clean power (wind, solar, etc.) gives energy efficiency and electrification the best chance to avoid emissions and decarbonization caused by replicating the path of developed countries and their reliance on fossil fuel and the higher costs of change.

To achieve this, access to finance becomes essential.

In the parts of the world where extraction of essential minerals, coal, oil and gas takes place, fossil fuel is entrenched in infrastructure, achieving lower cost extraction returns, and the ongoing reliance on hydrocarbons conflicts with the “need” for replacing this with renewable solutions, primarily untested, immature, needing variable scaling options for ‘right sizing’ or yet to be fully commercialized or tested in different environments and conditions. This is where fresh financial thinking needs to be applied to recognize the different issues and seek to find imaginative solutions.

Affordability, Reliability and Sustainable must be embedded in any modern energy solution. We need to solve the estimated 800 million people who still have no access to electricity and often water. 2.6 billion don’t have access to clean cooking options and rely on charcoal or wood, which exposes them to potential health issues.

We have a world where 15 out of 25 most polluted cities are in emerging, and developing countries and air pollution often is dangeruôusly high and a major cause of premature deaths.

So we need to mobilize capital on a massive scale.

We need to find a private sector role alongside a more enhanced one for international and development financial institutions. Clean energy investments need to come far more from private sector finance. In contrast, the public sector, including state-owned enterprises, must focus more on taking the financial lead of grid infrastructure and kick-starting emission-intensive sector switches.

We need imagination and creative and innovative solutions.

Global investment capital is available but needs the (magic) mix of sound projects, incentives and adequate returns to balance the risks. Today many emerging or developing economies do not yet have a clear vision of a clean energy pathway and a comprehensive road map of supportive policy and regulatory changes that can provide the environment to drive and catalyse rapid energy transitions.

Many promising projects fail as the risks associated are not well-underpinned or clarified enough, and the concerns for the ongoing creditworthiness of the parties and all the enabling resources these need remain unattractively too high. Many concepts don’t fully consider all the essential parts of the infrastructure and support mechanisms or the very real political struggles and local constraints.

There is often institutional weakness, licence and acquisition constraints, foreign direct investment restrictions, currency risks, less than robust local banking, and a lack of local capital avenues. The debt burdens of those operating today of (government-owned) utilities, the chronic under-investment in network infrastructures and sheer difficult economic and resource conditions of limited fiscal and mobilizing the understanding and limited specialised resources are significant barriers.

We need to mobilize the capital to finance clean energy solutions or transitions.

Cop 27, held in Egypt in November 2022, had a breakthrough in getting developed countries to recognize the loss and damage built up by the pollution from these countries. The impact and future risk are to minimise severe floods and overcome droughts, rising sea levels and harsh storms. This recognition needs “hard” cash, not just pledges. I hope that negotiators from developing nations don’t spend valuable time looking back but put their creative energy into looking forward.

The IEA stated in a report two critically important areas of forward-looking focus.

“The focus should be building imaginative and creative solutions that include measures to enhance financial markets, improve the visibility of public policies, remove distortions from energy markets, enable grids to integrate renewable power better, empower local entrepreneurs to develop smaller-scale clean energy solutions, as in energy efficiency, and build models for universal access to modern energy” (IEA)

“The massive scale of the challenge requires rethinking how we approach it – and major efforts from international financial institutions, their donors, multilateral development banks and many other actors. Many institutions are already seeking to do more, which I (Dr. Fatih Birol, CEO IEA) welcome. But when we look at the numbers globally today, it is clear that we are nowhere near mobilising the level of funds that will be needed. This is why one of the most urgent recommendations is that governments give international public finance institutions a strong strategic mandate to finance clean energy transitions in the developing world“. (IEA)

It is the suggestion of IEA in collaboration with the World Bank and World Economic Forum to build a suggested framing of how to bring developing markets up to a better market-ready condition, based on a growing awareness and understanding of technologies that are both mature but equally at adoption stage for renewables and energy efficiencies that lay the ground for the necessary integration of new technologies.

Finance models need to be highly adaptive and innovative to individual needs.

The suggested priorities are ten broad areas of scope. This list, drawn from exploring case studies from Brazil to Indonesia and from Senegal to Bangladesh, offers the potential pathway forward of finding innovative solutions based on new technologies emerging or fully validated understood in cost, return and necessary infrastructure and local policy support to attract capital and institutional support.

Innovative projects that need to be housed or grouped in a (universal) structured approach

This grouping allows for the beginning of collective investment accordingly. It allows metrics and standard criteria to be established to become global in selected focus areas, emerging into comparable standard practice and making financial assessments more systematic. Categorizing, giving focus, expertise and emerging financial models that tackle the groups mentioned below:

*Harness the readiness of investors to back renewable power
*Ease the delivery of reliable and clean power by expanding and modernising grids
*Enhancing the financial performance of utilities
*Build equitable and sustainable models for universal access to modern energy
*Embed high efficiency and connectivity into all new buildings and appliances.

*Leap ahead to invest in more efficient and electrified mobility solutions
*Recast the development model of producer economies
*Lay the groundwork for scaling up low-carbon fuels and industrial infrastructure
*Boosting innovative strategies to transform emissions-intensive sectors
*Accelerate the shift away from coal while ensuring a people-centred transition

The list above begins the Priority actions for financing clean energy transitions in emerging and developing economies. These can be summarized as providing the necessary frameworks and activities for the investment communities to “pull together” and begin to structure their financial risk, reward and mobilization around the need to achieve global agreement.

– Redouble international support
*Give international public finance institutions a strong strategic mandate to finance clean energy transitions.
*Boost and improve the delivery of international climate finance.
*Enhance the deployment of blended finance to mobilise additional private capital.
*Incentivise international capital markets to fund a broader range of clean energy investment opportunities in emerging and developing economies
–Tackle cross-cutting issues that affect investment risks and returns
*Make it easier and cheaper to develop viable new clean energy projects.
*Improve domestic access to capital through more robust banking and capital markets.
*Remove distortions in markets and prices that work against sustainable investments.
*Put state-owned enterprises, especially utilities, on a firmer financial footing with sustainable strategies.
*Empower local entrepreneurs and small/medium-sized enterprises to drive change.
*Harmonise sustainable finance frameworks and improve reporting on climate risks.
–Scale up private capital rapidly for clean power, efficiency and electrification
*Build equitable and sustainable models for universal access to modern energy.
*Harness the readiness of investors to back renewable power.
*Ease the delivery of reliable and clean power by expanding and modernising grids.
*Embed high efficiency and connectivity into all new buildings and appliances.
*Leap ahead to invest in more efficient and electrified mobility solutions.
–Focus already on the hardest aspects of transitions
*Recast the development model for major producer economies.
*Lay the groundwork for scaling up low-carbon fuels and industrial infrastructure.
*Develop innovative strategies to transform emissions-intensive sectors.
*Accelerate the shift away from unabated coal while ensuring a people-centred transition.

The key here is to mobilize funds by providing the basic framework and desire for financial capital to find higher visibility for enabling investment returns in innovative solutions in a stronger institutional design.

We need to begin structuring investments in developing and emerging countries. Each country needs a plan and a recognition of what it is clearly missing and the constraints, nationally, locally, and at a district level, to begin the ‘honest’ assessment of all of what needs changing, preparing and then exploring so support at Government or International and development institutions alongside the role of private sector investment and what each needs.

Clean power is central to the development and any transition strategies but needs transparency of all those investing and realistic time scales and return expectations and that is extra hard in many political, social and current environments facing economic constraints and qualified people to deliver.
