From Meta-Framework to Dynamic Modular Architecture: Why Ecosystem Thinking Must Now Become Practical.

After the launch of the Integrated Interconnected Business Ecosystem (IIBE) in September providing a blueprint to understand and build out Ecosystem thinking and design, the past four weeks has moved the “what” as well as the “why of Ecosystems into the essential “how”. This takes Ecosystems into the operational stage.

For me, it has been thrilling to evolve this thought process through some amazing intelligence from multiple advanced AI chatbots to brainstorm, validate, question, code and provide in a level of persistence in all the avenues I needed to explore and validate.

This work has achieved a realisation. We have moved to the operating level with IIBE-DMA

Moving and exploring the IIBE frame in some very intensive explorations have realized the IIBE–DMA (Dynamic Modular Architecture) : A Practical, Configurable System. This is with AI support building out a growing Dynamic Intelliengence.

The IIBE–DMA outcome is a 3 × 5 × 3 Model

A 3 x 5 x 3 architecture where Purpose, Governance and Technology feed a dynamic intelligence engine that generates decision flows, intelligence and diagnostics for building out new Innovation, Business and Enterprise Value.

Over the past few years, I’ve watched many organizations wrestle with the same dilemma:

The term transformation has lost its meaning.
What leaders want now is connection, coordination, and progress that fits within their current reality.

Every executive I speak with faces similar constraints—reduced budgets, fragmented innovation portfolios, overlapping AI and digital initiatives, and the growing fatigue of endless “change programs.”

It’s not ambition that’s missing. It’s integration, application and understanding.

The ecosystem era has arrived, but the models to deliver it in practical, low-risk ways have not kept pace. That recognition drove a rethinking of my own earlier work:

The Integrated Interconnected Business Ecosystem (IIBE).

The Original IIBE: A Meta-Framework for Connection

When I first introduced the IIBE, it was intended as a meta-framework—a comprehensive design for understanding how innovation, business, and enterprise ecosystems could operate as one interconnected system.

It explained how value circulates across domains and why the future competitive advantage would come from integration rather than isolation.

The framework connected different ecosystem domains—innovation, business, and enterprise, along with three others that are distinctive in themselves— enterpreneur, enterprise-to-enterprise and interconnected ecosystems– through three critically enabling layers: purpose, governance, and technology enabled and two further ones of relationships, and value creation as necessary focus points providing inputs and outcomes to build out

That design brought clarity and language to an emerging discipline.
The IIBE helped organizations see that the relationships between internal teams, external partners, and platforms are not side activities; they are the business itself.

Yet, for many, the model remained more conceptual than actionable.
They could see the logic, but struggled with where to begin.
What they needed was not another transformation framework, but a flexible configuration model that could be applied within their current context.

The Market Reality: From Transformation to Integration

We are in a consolidation era, not a transformation era.
Organizations are trying to simplify, rationalize, and extract more value from what already exists.
But simplification alone doesn’t create coherence.

The real opportunity lies in connecting the scattered capabilities, data, and partnerships that already exist—but don’t yet talk to one another.

The IIBE meta-framework offered a compelling “why” and “what.”
What the market now needed was the “how” and “where.”

That is what led to the next evolution: the Dynamic Modular Architecture (IIBE–DMA).

The post We Can No Longer Ignore Ecosystem Adoption- The Evolving Design first appeared on Building Your Innovation & Ecosystem Intelligence.

During September 2025 I launched the Integrated Interconnected Business Ecosystem (IIIBE) supported by fifteen posts giving different levels of explanation, validation and understanding.

In recent days I conducted an initial audit of this and I used Chat GPT, Google Gemini and Claude to make their assessments. I was surprised by the significant differences each provided back. There were “thumbs up” for the explainers and the comprehensive framework with specifc mention of:

Narrative arc that offered logically: problem framing → core dynamics → structural decomposition → orchestration & intelligence → value-shift to co-creation → business model implications → call to action. Readers can follow the progression.

Concept clarity for specialists. Terms like dynamic ecosystem, orchestrator’s engine, adaptive core, and value co-creation are consistently defined and cross-referenced across posts. That builds credibility.

Depth and rigor. There’s substantive decomposition (pillars, dual layers, intelligence layer) — which signals this is more than buzz. Good for an audience that values frameworks and thinking tools.

The What’s missing part

I expected this as the highest missing parts, the “thumbs down” but this has changed in the recent ten days in October of back and forth to debate this, my logic at the time and suggestions on how and when to resolve these. I took the view- make (initally) aware, then build out.

The top three weakness areas were

Audience targeting and use-cases are thin. The series reads as an expert’s blueprint for peers — but it lacks concrete, differentiated audience tracks (e.g., incumbent C-suite, corporate venture teams, platform builders, public sector/regional convenors). Readers don’t see themselves mapped to a clear pathway.

Limited real-world examples and case studies. The theory is strong, but there are few short, vivid case studies showing the IIBE applied (even hypothetical or anonymized). Real cases accelerate belief and adoption.

Actionability and tools missing. Readers are told what and why but not enough on how to start: playbooks, diagnostic tools, short assessment, KPIs, or a minimum viable pilot plan are absent.

I have not been holding back on tools etc I think a more deliberate sequencing makes sense here: Foundation – Framework- Tools.

A sort of “classic” guides approach, as an ex-mountaineering person

1. Show them the mountain (the objective and reason why this journey matters)
2. Explain the terrain (the IIBE framework structure) and its complexities
3. Provide the equipment to navigate (reverse engineering, templates, assessments, tools)
4. Offer the practical solutions to known pathways, being adaptive and responsive

It is foundational work of building a knowledge system to deal with Business Ecosystems.

We need to recognize pattern recognition constantly, discover reusuable backbones, determine traditional vs. ecosystem model differences, be ready for common pitfalls of what goes wrong, recognize the triggering moments where change becomes urgent and build accessible ot ramp off entry points.

These consciously build towards C-Level and Boards wanting the proof that this works. The support for strategy teams building a well-designed ecosystem, CFO’s having the ability to evaluate applicable ROI’s, provide risk-adverse executives, C-suite facing crisis and growing, adaptive companies what it needs to act.

So to provide a specific audience track to those specifically I would be targeting C-Suite Leaders / Practitioners and Innovators

Executive Summary (for C-Suite Leaders)

It emphasizes the non-hierarchical, circular, and constantly evolving nature of these systems. The framework’s success is tied to its ability to create a “virtuous cycle of value, resilience, and adaptability” through orchestrated interdependence.
• Deconstruction and Foundational Elements: The launch included a deconstruction of the IIBE as a foundational framework. It explains the three main layers—Strategic, Operational, and Crosscutting—and how they must be fully integrated to function effectively. The framework also includes a Business Model Ecosystem, with 69 mapped components across these layers, to evaluate readiness, maturity, and identify gaps.
• Strategic Imperative and Value Creation: The IIBE is positioned as a strategic imperative for future-proof growth. It is designed to help organizations expand beyond core markets, accelerate innovation by tapping into diverse knowledge pools, cultivate new revenue streams, and build resilience. The framework introduces a shift in thinking from traditional value creation to “value co-creation”.
• Building Blocks and Design: The blueprint outlines specific building blocks for creating an integrated ecosystem, including Purpose, Relationship, Value Creation, Governance, and Enabling Technology. The visual makeup of the framework is presented as a way to help companies build an integrated ecosystem that is agile and client-focused. The dynamic ecosystem is described as the central driving force within this framework.

The Path Forward

The IIBE has the potential to become a significant framework in business ecosystem thinking, but it needs a “translation layer” between brilliant theory and market adoption. This means

1. Ruthlessly simplify the entry point, targeting specific audiences
2. Prove it works with documented results
3. Make it usable with practical tools
4. Build community for network effects
5. Create urgency with compelling case for change now

Final Recommendation
Pause additional conceptual content. Invest the next 90 days in proof, simplification, and practical tools. The theory is ready; the market isn’t convinced yet. Close that gap, and IIBE could become the defining framework for 2025-2030 ecosystem thinking.

So, the next phase of the work begins- more towards diagnostics, assessment and PoC.

Ecosystem governance isn’t a static set of rules applied once, but a dynamic, evolving process that adapts as the ecosystem matures. It absolutely is a living, central building block.

To structure this out and convey its dynamic nature, we introduce The Adaptive Ecosystem Governance Lifecycle Framework. By framing governance as “an adaptive lifecycle” and building out the core pillars of Dynamic Governance, this framework offers a unique perspective.(This is a repost to bring this into the IIBA Launch due to its essential position.

Viewing Governancein within a lifecycle approach with suggested Governance Mechanisms to be included at each stage, makes a significant difference in how you manage this within any Ecosystem thinking and design, ensuring it evolves precisely with the journey you are making.

Adaptive Governance: The Operating System
Governance is a critical determinant of success, as research indicates that governance failures are a significant contributor to 85% of all ecosystem failures. The IIBE positions governance as the “operating system” that enables all other components to function and evolve. It must be an adaptive, living system that evolves with the ecosystem, moving away from rigid hierarchies and fixed contracts towards distributed and flexible per-discussed agreements.

The Adaptive Ecosystem Governance Lifecycle provides a comprehensive view of how to manage this layer, with key pillars that focus on the dynamics:

Four distinct phases to rethink Governance each time

Instead of just “Governance Models,” frame it as an Adaptive Ecosystem Governance Lifecycle with distinctive stages, each requiring a different emphasis and set of governance mechanisms.

Building the tools and assessments to build out different Lifecycle stages of Governance

I have been developing an extensive set of tie-ins (applicable tools and assessments) that I continue to build to offer a more robust “Adaptive Ecosystem Governance Lifecycle Framework” that addresses each stage of this framework.

These “tie-ins” include Value flow mapping, partner evaluations, strategic interaction framing, AI-Powered Adaption, the nature of dynamic ecosystems, trigger points for Ecosystem recognition, patterns and value creation and conceptual frameworks. The importance at this stage is to recognize Governance is an “adaptive ecosystem or Lifecycle management”, dynamic, ever-evolving as the ecosystem matures. It is a central building block to focus upon in any Ecosystem building or evolution.

2. Translation Mechanisms

Cross-industry ecosystems require deliberate “translation” capabilities that bridge different technical languages, business models, and value metrics. These mechanisms ensure that participants can effectively communicate and collaborate despite their diverse backgrounds.

Example: The sustainable packaging ecosystem develops shared standards and metrics that translate environmental impact across food producers, packaging manufacturers, retailers, and recycling companies, creating a common language for collaboration.

3. Value Exchange Protocols

When you set about proposing a new Business Ecosystem framework you do need to back this up with a lot of evaluations and assessments tools, to explore readiness, maturity and determination, identifying the gaps that need to be bridged or overcome in additional resource or added partner requirements.

My business ecosystem thinking comes from three essential areas of focus over the years.

Innovation and Creativity, in all its forms and stages I have been advising upon now for twenty plus years- it has changed but not enough, still a little too manual, disjointed and so often never achieving the early promise perceived in ideas or concepts and I needed to shift perspectives.

I moved more to recognizing Innovation Ecosystems as offering a better “connected outcome” as they leveraged open innovation and brought outside collaborations far more into the solutions being persued. Innovation Ecosystems give a more distinctive business proposition and value.

The recognition of Dynamic Ecosystems came as another area of focus, the recognition of the dynamism needed and the adaptability and reslience to be built into the journey and eventual solutions.

I arrived at Business Ecosystems in 2016 to make it increasingly central to my work and offering going forward. This post explains the building up of my Business Ecosystem work, specifically on building out a Business Model Ecosystem (canvas) and what it needed to underpin input and outputs to then validate and build (potential) outcomes.

A journey of discovery and application

After hundreds of post spread out over two posting sites, I have certainly travelled my own discovery path, exploring and explaining Ecosystems to anyone interested. I am fascinated by Ecosystems. I started with platforms but quickly decided to shift to Ecosystems as platforms tend to keep you “locked-into” technology too much and I have been always more fascinated by the end outcome that emerges from innovation, concepts and understanding the creativity within the stages towards solutions.

I built my knowledge in research and focus on this area all the time, worked with different clients or studied their issues, recognizing early on that to achieve really breakthrough or distinctive innovation or business value outcomes you needed to treat Ecosystems as a fully connected-up system- most didn’t.

I have (finally) put a comprehensive frame to this Ecosystem thinking, to enable a more structured approach to my work in the future, where ever that lays in the Ecosystem world.

In these past weeks I have finally provided my integrated interconnected business ecosystem framework and this has unleashed so much to open up and publish my work more.

This framework has been a long time coming. In a series of audits I undertook with external sources on my work over the past 5 or so years, I was told I had a very extensive repository, lots of knowledge and depth across different ecosystems in explainations, solutions and needed application across business ecosystems, these were not “seeing the light of day” and that was holding me back in broader recogntion and business opportunity.

I had plenty of practical tools and frameworks that would be better put to work to accelerate the necessary adoption of Ecosystem design and thinking. One major critiscism was I lacked an integrated synthesis and a consolidated framework that ties together my thinking, research, various models, canvases and approaches.

My case study depth, measurement guidelines all remained behind a “pay wall” and that was seen to be detrimental to what and who I was wishing to advise, coach and mentor.

Opening up, letting go

So my task is changing this by opening this up, giving it clear targets and emphasis, and reinforcing the assessment of what I offer against others in this area. It is a herculean task, daunting and tough to set about this.

I wrote a Whitepaper laying out a “going forward” pathway, linking back to much of my published work where applicable, to give me a structured way to lay this out. My current posting “frenzy” is enabling the basic whitepaper to be “fleshed out” in the necessary details and public referral.

One really core (of many) needs was to bring out my Business Model Ecosystem structure.

In a post over on my other posting site (another need to sort out) I provided a structured view for so many people who are unable to explain Business Ecosystems, especially to others and it partly holds its evolution back. There is a need to unravel the complexity. My Business Ecosystem narrative keeps adjusting as I gain in my knowledge and insights.

I explained some of my thinking in approaching Ecosystem Business Model design in this initial post “Breaking down complexity, introducing the Ecosystem Business Model frame” I regard it as a base read from what follows here.

I visualized a starting point nearly all should be familiar with, of the Business Model Canvas, by Alexander Osterwalder and Yves Pigneur (2004), initally called a business model ontology. I found this brilliant to think through for ONE business (for what it was designed for) but it failed for multiple businesses looking to form a Ecosystem or Network as it was rather static and missed many parts of the building blocks of the Ecosystem story but a Canvas Model approach is such a valuable way in articulating and building your thinking.

So let me explain what I needed to do for Business Model Ecosystems

While the “Business Ecosystem” is one of the vertical layers of the IIBE—focused on scaling innovation and market reach—it is also a key framing for how a business designs its value proposition and positions itself for adoption^. An “Business Model Ecosystem” is a strategic approach that breaks down complexity and provides the foundational elements for constructing a business ecosystem that offers a cohesive, well-evaluated, and structured approach.

This framing is essential because it brings out multiple organizations uniqueness and allows for the creation of distinctive solutions when you combine them. Each has a common language of discussion and build. A core principle is that all business ecosystems should be unique in their design and value proposition. The IIBE methodology emphasizes that it has a profound influence on shaping the design of these models, and understanding how to combine these “building blocks” is the key to creating entirely new ecosystem structures and dynamics.

The ultimate goal of this model framing is to position the businesses for distinctive, exponential growth and sustained value by leveraging network effects and co-creation dynamics, rather than being limited by traditional, internal-resource-based strategies.

The Ecosystem Building Model– dialogue and framing

Getting to a destinctive solution I went through a series of different evaluations.

Firstly, understanding the key differences between innovation ecosystems and business ecosystems, determine the different components make up of business ecosystems, this took a few iterations to get right, apply it to a real test, in this case Smart Cities and make the evaluations within the “minds” of multiple ecosystem partners.

The outcomes of this work were giving a enhanced strategic clarity and understanding of alignment, builting an assessment readiness “stack” that enabled identification of areas of strengths and weakness and establish “dimensions of readiness” in any assessment.

Finally, I evaluated this approach of does it give a “staging” ability for formation, growth and maturity phases or different client entry needs recognizing the constantly of “mapping-back” in readiness and re-assessment as business changes or determined by market opportunity or competitive need.

So by establishing the core dimensions of Strategic Alignment, Shared Value Proposition, Ecosystem Dynamics, Governance, Organizational Readiness, Parter Ecosystem Readiness, Innovation Capacity and Culture, Technology Readiness (sharing), Social and Environmental Impact, Sustainable Positioning, Resource and Cost Efficiency and Market Position Diversity provides for a really “rich” readiness assessment to debate and explore, to gain stakeholder identification and alignment of their strengths and weakness on a given set of criteria.

Further extensions within the work– Assessments, Readiness and Maturity Frameworks

I went on to build Dynamic Ecosystem Readiness framework and a Platform evaluation assessment and took this into a structured layering “architecture” that triggered a fresh strand of research on Universal Applications and Ecosystem-specific succcess patterns emerged.

This grew into the ability of applying a “reverse engineering” approach to many ecosystem organizational examples including Siemens, Phillips. Google, Microsoft, Apple, Salesforce, Amazon, Walmart and a number of others.

In further posts I will be exploring differences in “cross-cutting” ecosystems and the refinements needed when moving across industry and market boundaries and refining those different partner models. Each contributed to the Business Model Ecosystem thinking and final design.

The ability to evaluate the current state of any readiness has generated multiple ecosystem maturity and readiness frameworks, operational and health assessments and internal audit and on-line presence assessments, a series of guides and design for response and creation, interactions, conceptual structures ready to be applied, adopted and tested.

All the work undertaken has given me a structured dialogue and discovery output that has amazed me. It has become a “story of creation” to discuss in the diversity of its parts.
