<p class="wp-block-paragraph">In my previous analysis, I argued that GE Vernova’s next challenge isn’t technology — it’s architecture. The company has the assets to lead the energy transition, but not yet the structural operating logic to orchestrate the ecosystem it depends on.</p>



<p class="wp-block-paragraph">This post builds on <a href="https://ecosystems4innovating.com/ge-vernova-and-the-architecture-gap-whats-holding-back-a-potential-leader-in-the-energy-transition/" title="my first GE Vernova piece">my first GE Vernova piece</a> and deepens the architectural argument.<br>I’ve been analysing the structural shifts shaping industrial and energy ecosystems, and GE Vernova came into sharp focus as I compared the major players. It’s not a critique — it’s an architectural perspective on where GE Vernova could lead the energy transition if the right top‑layer ecosystem logic is put in place.</p>



<p class="wp-block-paragraph">The natural question that follows is:<br><strong>Where should GE Vernova start?</strong></p>

<p class="wp-block-paragraph">One of the most critical set of business issues to manage is around <a href="https://ecosystems4innovating.com/optionality-and-volatility-in-industrial-ecosystems-how-leaders-need-to-adapt-and-compete/" title="optionality, volatility and entrapment. ">optionality, volatility and entrapment. </a><strong>GE Vernova</strong> is rebuilding. After paying the price of historic over-reach, it is actively paying down Option Debt and restoring freedom — with momentum that many peers lack. How does GE Vernova accelerate growth if it constrains options today? </p>



<p class="wp-block-paragraph">When you look at GE Vernova <a href="https://ecosystems4innovating.com/comparing-industrial-ecosystem-strategies-through-the-iibe-lens/" title="through the IIBE lens">through the IIBE lens</a> — a structural architecture for diagnosing and designing ecosystems — a clear pattern emerges. Not all domains are equal. Some are mature but low‑complexity. Others are complex but early‑stage. And a few sit at the intersection of high complexity and high strategic leverage.</p>



<h3 class="wp-block-heading"><strong>GE Vernova – IIBE has the Proving‑Ground Map</strong></h3>

<p class="wp-block-paragraph">The proving‑ground map identifies where GE Vernova’s domains sit across two axes:</p>



<ul class="wp-block-list">
<li class=""><strong>Maturity</strong> — how developed the domain is in terms of digital, operational, and organisational capability</li>



<li class=""><strong>Complexity</strong> — how many actors, flows, governance tensions, and cross‑domain dependencies exist</li>
</ul>



<h3 class="wp-block-heading"><strong>These are the proving grounds where ecosystem architecture becomes visible.</strong></h3>



<p class="wp-block-paragraph"><strong>1. Grid Solutions — the epicentre of ecosystem complexity</strong></p>



<p class="wp-block-paragraph">The grid is where GE Vernova’s structural challenges are most acute: multi‑actor coordination, DER integration, regulatory friction, fragmented data, and AI that cannot scale without governance. This is the strongest proving ground for ecosystem architecture.</p>



<p class="wp-block-paragraph"><strong>2. Industrial Electrification — where domains collide</strong></p>



<p class="wp-block-paragraph">Industry, grid, digital, and sustainability converge here. The friction between actors is high, and the absence of a unifying architecture is slowing progress. This is where GE Vernova can create immediate coherence.</p>



<p class="wp-block-paragraph"><strong>3. Hydrogen — a rare chance to shape an ecosystem early</strong></p>



<p class="wp-block-paragraph">Hydrogen is still architecturally undefined. No dominant orchestrator exists. GE Vernova can design roles, flows, and governance before the ecosystem calcifies.</p>



<p class="wp-block-paragraph"><strong>4. Storage — the hinge between renewables and the grid</strong></p>



<p class="wp-block-paragraph">Storage is structurally pivotal but lacks ecosystem governance. It is a natural proving ground for ecosystem design.</p>



<p class="wp-block-paragraph"><strong>5. Renewables — strong assets, weak cross‑domain coherence</strong></p>



<p class="wp-block-paragraph">Wind, solar, storage, and grid interconnection need a unifying intelligence layer. The IIBE provides it.</p>



<p class="wp-block-paragraph"><strong>6. Digital — not a platform, but the intelligence fabric</strong></p>



<p class="wp-block-paragraph">Digital should not be rebuilt as a platform. It should be reframed as the intelligence layer that connects all domains.</p>

<p class="wp-block-paragraph"><strong>6. Digital — not a platform, but the intelligence fabric</strong></p>



<p class="wp-block-paragraph">Digital should not be rebuilt as a platform. It should be reframed as the intelligence layer that connects all domains. GE has very strong digital assets yet weak ecosystem coherence with Predix trauma still shapes the thinking.<br></p>



<p class="wp-block-paragraph">This map gives a clean, structural way to work through GE Vernova to explore where the IIBE lands first — and why.</p>



<p class="wp-block-paragraph">The point is simple:<br><strong>GE Vernova doesn’t need another platform. It needs an ecosystem architecture.</strong></p>

The companies that recognise these proving grounds — and architect them — and GE Vernova is in a very good position to move quickly as they can lead the next decade of the energy transition. The ones that don’t will be orchestrated by others.</p>

<p class="wp-block-paragraph">Over the past decade, industrial companies have been forced to confront a new strategic reality: value no longer emerges inside the enterprise or inside a single domain. It emerges <strong>between</strong> them — in the flows, interactions, and governance structures that connect grids, renewables, storage, hydrogen, industry, digital, and AI.</p>



<p class="wp-block-paragraph">This is the shift I’ve been analysing through the IIBE lens — a structural architecture that reveals how ecosystems actually work, where advantage forms, and why some companies compound value while others stall. In a series of posts during February I looked at four of the leading Industry / Energy players and focused in one <strong>&#8220;<a href="https://ecosystems4innovating.com/who-is-really-winning-the-industrial-ecosystem-race/" title="Who is really winning the industrial Ecosystem race?">Who is really winning the industrial Ecosystem race?</a>&#8220;</strong> through one of <strong>the Intelligent Integrated Business Ecosystem (IIBE)</strong> and its Lens. </p>

<p class="wp-block-paragraph"><a href="https://ecosystems4innovating.com/looking-through-the-iibe-lens-a-new-perspective-on-ecosystem-strategy/" title="the IIBE Lens ">T<strong>he IIBE Lens</strong> </a>is a way of explaining Ecosystems for organizations that provides an understanding of their maturity, health and appeal, as well as providing comparisons in their competitive field. It builds out different ecosystem approaches to show value, weakness and further opportunities, applying Ecosystem thinking and design applications.</p>



<p class="wp-block-paragraph">The IIBE lens provides recommended changes that would help and point to where the “drag” in your Ecosystem design is starting to cost you or allow your competitors opportunity to provide solutions you could easily be focusing upon or have overlooked or, as in GE&#8217;s case not considered to be part of your overarching solution design.</p>



<p class="wp-block-paragraph"><strong>Looking through the IIBE Lens allows organizations to:</strong></p>

<li class=""><strong>Understand Market Alignment:</strong> Evaluate how effectively your ecosystem meets the needs of key customer segments and emerging markets.</li>

<li class=""><strong>Compare Competitors:</strong> Recognize how peers orchestrate their ecosystems and where gaps or advantages lie.</li>



<li class=""><strong>Inform Strategic Decisions:</strong> Use clear insights to prioritize investments, partnerships, and internal capabilities.</li>

<h3 class="wp-block-heading"><strong>GE Vernova needs to make some decisions around Ecosystems</strong></h3>



<p class="wp-block-paragraph">GE Vernova has emerged from one of the most turbulent periods in industrial history with renewed focus, sharper identity, and a clear mission: lead the energy transition. The company has the assets, the expertise, and the global footprint to do exactly that.</p>



<p class="wp-block-paragraph">But there is a structural challenge holding GE Vernova back — one that technology alone cannot solve.</p>



<p class="wp-block-paragraph">Both the energy and industrial transition is no longer a technology race.. They are an <strong>ecosystem race</strong>.</p>

<p class="wp-block-paragraph">Grid modernisation, renewables integration, storage optimisation, hydrogen scaling, industrial electrification, and AI‑enabled operations all depend on coordination across actors that no single company controls. The winners in this landscape are not the ones with the best turbines or the most advanced digital tools. They are the ones with the <strong>architecture</strong> to orchestrate complexity.</p>



<p class="wp-block-paragraph">This is where GE Vernova is exposed.</p>



<p class="wp-block-paragraph">The legacy of Predix still casts a long shadow. Predix didn’t fail because the idea was wrong — it failed because GE tried to build a platform without first designing the ecosystem it was meant to enable. The technology came before the architecture. The platform came before the roles, flows, governance, and incentives that make an ecosystem work.</p>



<p class="wp-block-paragraph">Today, GE Vernova is facing the same structural challenge, but at a much higher strategic altitude. Competitors are moving fast with ecosystem logic:</p>



<p class="wp-block-paragraph">Siemens with Xcelerator, Schneider with EcoStruxure + AVEVA, ABB with electrification + automation + robotics, Enel with its energy transition ecosystem. They are building coherence across domains. They are designing governance. They are orchestrating partners. They are creating compounding value.<br></p>



<p class="wp-block-paragraph">When you look at GE Vernova through this IIBE lens, a clear pattern emerges. <p class="wp-block-paragraph">For a few years, Northvolt carried far more than a balance sheet. It carried Europe’s story about itself: that the continent could still build strategic industries, secure its own energy future, and turn circularity from a slide into a system. Then, in less than two years, that story went from European flagship to bankruptcy proceedings and asset sales. The mission didn’t suddenly become wrong. The architecture ran out of room to move when the future stopped cooperating.</p>



<p class="wp-block-paragraph">This is not a post about Northvolt’s management. It is an article about what happens when ecosystem ambition scales faster than the operating system needed to keep it coherent &#8211; especially when&nbsp;optionality and volatility&nbsp;stop being theoretical and start showing up in the numbers. In plain terms, that is just how much room to move your design still leaves you, and how quickly the world forces you to use it. Looked at through that lens, Northvolt is a textbook case of ecosystem entrapment: a design that gradually traded away future freedom for speed and scale.</p>



<h3 class="wp-block-heading"><strong>When the story still worked</strong></h3>



<p class="wp-block-paragraph">On paper, Northvolt did many of the “right” things.</p>

<p class="wp-block-paragraph">It didn’t position itself as a lone battery producer, but as the industrial centre of a European battery ecosystem:</p>



<ul class="wp-block-list">
<li>Automakers as anchor partners (original equipment manufacturers, OEMs), with equity, joint ventures and long-term off-take.</li>



<li>Utilities and grid players providing renewable power and infrastructure.</li>



<li>Recyclers closing material loops.</li>



<li>Regions and governments competing to host plants, train workforces, and subsidise capital.</li>



<li>Public and private finance underwriting billions on the promise of a sovereign, circular value chain.</li>
</ul>



<p class="wp-block-paragraph">If you only look at how the system was configured, the story was impressive: the right partners, strong demand signals, a compelling narrative around climate and sovereignty, and a clear place in Europe’s industrial playbook.</p>



<p class="wp-block-paragraph">From that vantage point, the ecosystem looked fit:</p>



<ul class="wp-block-list">
<li>The intent was coherent: green, regional, circular batteries.</li>



<li>The platform role was clear: a European anchor around which OEMs and policymakers could plan.</li>



<li>Customer pull appeared strong: order books, public commitments, political backing.</li>



<li>Governance structures &#8211; contracts, joint ventures, alliances &#8211; were visible and active.</li>



<li>The market fit was obvious: electric vehicle (EV) penetration rising, pressure to de‑risk supply chains, political demand for “made in Europe” capacity.</li>
</ul>



<p class="wp-block-paragraph">If you stop the film there, you would call this a success story in the making. The uncomfortable truth is that ecosystems can look exemplary on paper and still be quietly running out of ways to adapt.</p>



<h3 class="wp-block-heading"><strong>Where the design quietly ran out of future</strong></h3>



<p class="wp-block-paragraph">The problem was not that the visible ecosystem was weak. The problem was that the design had very little future freedom built in once the easy future disappeared.</p>



<p class="wp-block-paragraph">Northvolt effectively committed to one trajectory:</p>



<ul class="wp-block-list">
<li>Multiple gigafactories in parallel, rather than sequencing scale after operational excellence.</li>



<li>Deep, volume‑heavy off-take commitments that assumed yield, quality and timing would converge quickly enough.</li>



<li>A product mix that leaned heavily on automotive cells, with other segments treated more as extensions than as designed fallbacks.</li>
</ul>



<p class="wp-block-paragraph">There were few clearly pre‑designed options that answered questions like:</p>



<ul class="wp-block-list">
<li>“What if EV demand grows, but slower and more unevenly than the slide deck assumed?”</li>



<li>“What if capital becomes expensive and policy support fragments?”</li>



<li>“What if we discover this is far harder to industrialise than we wanted to believe?”</li>
</ul>



<p class="wp-block-paragraph">Optionality in this sense is not an abstract financial term. It’s the concrete list of moves you still have when your first bet starts to fray: shrink, re‑sequence, pivot segments, refocus geography, transfer modules to partners, or temporarily narrow the mission without losing the core. Volatility is everything that makes those moves necessary sooner than you hoped: demand whiplash, policy swings, cost shocks, and execution surprises.</p>



<p class="wp-block-paragraph">Northvolt’s architecture treated those conditions as edge cases. Reality treated them as the main plot. Northvolt didn’t just run out of capital; it ran out of ways to change direction without breaking the system it had built. That is what option debt looks like at ecosystem scale.</p>



<h3 class="wp-block-heading"><strong>When the future moved and the system couldn’t</strong></h3>



<p class="wp-block-paragraph">The future that Northvolt was built on changed in four ways at once.</p>



<p class="wp-block-paragraph"><strong>First, capital</strong>. Money became more demanding and less patient. Each new GWh of capacity became more expensive to finance, and “build it and they will come” stopped being a sufficient argument. The ecosystem design had committed most of the available capital to fixed assets and obligations, with little held back as dry powder or redesign capacity.</p>



<p class="wp-block-paragraph"><strong>Second, demand</strong>. EV adoption continued, but with more volatility, regional variation, and competitive pressure than the earlier narrative implied. Global overcapacity and aggressive Asian players changed the price and margin logic. The original assumption &#8211; “if we build enough GWh fast enough, the demand will take care of the rest” &#8211; no longer held.</p>



<p class="wp-block-paragraph"><strong>Third, execution</strong>. Battery manufacturing turned out to be exactly what veterans had always said it was: hard, slow to master, unforgiving of optimism. Yields lagged, quality issues surfaced, ramps took longer, and the industrial playbook was never fully codified before it was replicated across sites. Learning velocity never caught up with execution velocity.</p>



<p class="wp-block-paragraph"><strong>Fourth, policy and politics</strong>. Support stayed real, but it stopped being singular. National priorities diverged, subsidy regimes evolved, and the neat story of a single European backbone turned into a more fragmented landscape of local agendas and trade-offs.</p>



<h3 class="wp-block-heading"><strong>This is exactly where an ecosystem needs its “hard future” design to kick in:</strong></h3>



<ul class="wp-block-list">
<li>Thresholds that say, “if yields are still here by this date, we pause expansion and fix the plant before we build the next one.”</li>



<li>Triggers that say, “if demand drops below this band, we slow capacity and protect the balance sheet.”</li>



<li>Options that say, “if auto remains harder than expected, we have a path to double down on storage, industrial, or other segments.”</li>
</ul>



<p class="wp-block-paragraph">In Northvolt’s case, those elements existed more as hopes than as architecture. When optionality and volatility became real, the system had very little room left to bend. So it broke. The uncomfortable truth is that by the time most leaders admit the future has moved, they have already spent most of their room to manoeuvre.</p>



<h3 class="wp-block-heading"><strong>Five operating gaps that mattered more than the headline metrics</strong></h3>



<p class="wp-block-paragraph">The Northvolt story is not just about scale. It is about missing or underdeveloped parts of an ecosystem operating system that matter most under stress. Through the IIBE lens, these are precisely the parts of the operating system &#8211; sensing, learning, co‑creation, orchestration, renewal &#8211; that determine whether an ecosystem keeps its strategic freedom or slides into entrapment.</p>



<ol class="wp-block-list">
<li><strong>Sensing that doesn’t change decisions</strong></li>
</ol>



<p class="wp-block-paragraph">Signals were not absent. Yield, quality, cancellations, cost gaps, capital markets &#8211; all of these were visible in one form or another.</p>



<p class="wp-block-paragraph">The gap was between seeing and acting. There is a difference between “we know this is hard” and “we have agreed in advance what we will pause, re‑sequence, or redesign when this specific signal crosses a line.” The architecture did not tie key indicators to specific moves.</p>



<p class="wp-block-paragraph">If nobody can say what will actually make you slow down or shrink, you are effectively promising to keep going until something breaks.</p>



<ol start="2" class="wp-block-list">
<li><strong>Learning that can’t keep up with building</strong></li>
</ol>



<p class="wp-block-paragraph">Northvolt tried to scale an industrial capability faster than it could be mastered. New sites were started before the first one had a stable, proven playbook. Scarce expertise was spread across too many fronts at once.</p>



<p class="wp-block-paragraph">The visible story celebrated “how much” was being built. The less visible story was “how well” it was working in practice, and whether those lessons were being codified fast enough to change the next investment decision.</p>



<p class="wp-block-paragraph">In any ecosystem, the rule is harsh but simple: if you are building faster than you are learning, you are borrowing from your future options.</p>



<ol start="3" class="wp-block-list">
<li><strong>Co‑creation that drifts as realities diverge</strong></li>
</ol>



<p class="wp-block-paragraph">At launch, the ecosystem had a powerful shared story: sovereign, circular, green batteries as a European project. Over time, each actor’s reality moved:</p>



<ul class="wp-block-list">
<li>Automakers faced margin pressure and shifting consumer demand.</li>



<li>Governments faced electoral timelines, budget constraints, and new crises.</li>



<li>Investors re‑rated risk as the macro environment shifted.</li>
</ul>



<p class="wp-block-paragraph">Without structured forums and mechanisms to revisit the ecosystem design, early alignment can become a museum piece. The story everyone signed up to remains on the wall, while behaviour quietly adapts to individual constraints.</p>



<p class="wp-block-paragraph">If partners only truly co‑create at launch, they will redesign the system later &#8211; just not in the room with you.</p>



<ol start="4" class="wp-block-list">
<li><strong>Orchestration that centralises risk</strong></li>
</ol>



<p class="wp-block-paragraph">Northvolt functioned as the central orchestrator for multiple interdependent coalitions: off-take, storage, recycling, local development. That worked as long as the centre held.</p>



<p class="wp-block-paragraph">The more everything is routed through one hub, the more the entire structure inherits that hub’s fragility. When trouble hit, the shock travelled quickly across partners, regions and policy narratives.</p>



<p class="wp-block-paragraph">An alternative is more modular orchestration:</p>



<ul class="wp-block-list">
<li>Sub‑ecosystems with their own governance and resilience.</li>



<li>Clear interfaces between modules.</li>



<li>The ability for certain parts of the system to slow or reconfigure without pulling the whole structure down.</li>
</ul>



<p class="wp-block-paragraph">An ecosystem that only works when you are at full strength is not resilient; it is dependent.</p>



<ol start="5" class="wp-block-list">
<li><strong>Renewal that was never fully designed</strong></li>
</ol>



<p class="wp-block-paragraph">The public Northvolt story was dominated by one direction: more. More GWh, more plants, more jobs, more strategic weight.</p>



<p class="wp-block-paragraph">What was largely absent was a designed path for less:</p>



<ul class="wp-block-list">
<li>What does a smaller but sustainable footprint look like?</li>



<li>Which modules would you protect at all costs, and which could you release or transfer if needed?</li>



<li>How do you shrink or pivot in a way that preserves core capabilities and relationships, rather than destroying them?</li>
</ul>



<p class="wp-block-paragraph">Growth pathways were explicit. Shrinkage and pivot pathways existed mainly as things you hoped never to discuss. When the moment came, there was no graceful way to step down the system.</p>



<p class="wp-block-paragraph">If “down” is never drawn into the plan, the only time you will discuss it is when you no longer control the timing.</p>



<p class="wp-block-paragraph">These gaps don’t show up in partner maps or order books, but they decide whether an ecosystem can bend or only break.</p>



<h3 class="wp-block-heading"><strong>What this asks of today’s ecosystem leaders</strong></h3>



<p class="wp-block-paragraph">Northvolt is now a matter of court filings and restructuring. The more important question is what others do with the pattern.</p>



<p class="wp-block-paragraph">If you are a mature ecosystem orchestrator, the temptation is to look at Northvolt and say, “we’re different &#8211; we’re better run, better capitalised, more experienced.” That may all be true. The deeper question is whether your own architecture has baked in genuine room to move when&nbsp;optionality and volatility&nbsp;become more than a risk slide. If you recognise long-term commitments you cannot easily slow or renegotiate, Northvolt is a warning that governance fatigue and option debt can quietly turn a strong ecosystem into a trap.</p>



<p class="wp-block-paragraph">If you are a potential disruptor, the lesson is where to look for leverage: incumbents whose ecosystems look impressive today but have quietly spent most of their future freedom on one path. There is opportunity in the gaps between what their story promises and what their architecture can actually flex to. For challengers, the most powerful moves are often built around exactly those gaps &#8211; offering partners and customers a more flexible ecosystem design where incumbents are rigid.</p>



<p class="wp-block-paragraph">If you are an established incumbent without an explicit ecosystem strategy, the risk is inverse. You may feel safer precisely because you are not making big, visible bets. But ecosystems now fail and succeed in ways that reshape entire sectors. Sitting outside the game is no longer neutral. It is its own exposure. The danger is being locked into someone else’s brittle ecosystem and only discovering their constraints when a Northvolt‑style failure ripples through your suppliers, regulators, or customers.</p>



<p class="wp-block-paragraph">Leaders are usually closer to a Northvolt‑type pattern when they recognise combinations like:</p>



<ul class="wp-block-list">
<li>Expansion decisions that feel “locked in” even though key assumptions have clearly shifted.</li>



<li>Operational or quality issues that keep reappearing across sites, partners or regions.</li>



<li>Board and executive discussions dominated by capital, scale and narrative, with very little attention paid to exit routes, pause conditions, or renewal options.</li>
</ul>



<h3 class="wp-block-heading"><strong>Three questions, then:</strong></h3>



<ul class="wp-block-list">
<li>How fit does your ecosystem look on paper &#8211; and how much real room to move is left once you add optionality and volatility to the picture?</li>



<li>Where have you allowed momentum &#8211; capital, politics, narrative &#8211; to outrun your ability to slow down, redesign, or shrink without breaking the system?</li>



<li>Are you designing an ecosystem that can only win if the first future you imagined turns out to be right, or one that can bend when the world refuses to follow your slide deck?</li>
</ul>



<p class="wp-block-paragraph">The point is not to build smaller dreams. It is to build architectures that can survive the collision between big ambitions and a world that rarely behaves on cue.</p>

<p class="wp-block-paragraph">Traditional analysis of the health of any Business Ecosystem can miss so much. In our constructing the Ecosystem IIBE Lens we found the Northvolt business case as a really revealing contrast case for the IIBE and how we learned to evolve it from this. We wanted to show what happened when the Ecosystem ignored the multiple signs of collapsing, and ask if these can be recognized as contributing symptoms earlier? </p>

<p class="wp-block-paragraph">This post is part of a two week series where Week 1 established where the four industrial leaders sit today in their Ecosystem health; Week 2 shows what collapse looks like when the architecture fails in a specific case, Northvolt.</p>



<p class="wp-block-paragraph">This post is an extended Business Case study of Northvolt AB- it provides some valuable lessons on the management of Ecosystems operating in complex, challenging and often volatile conditions rapidly seeking competitive advantage at speed and scale.</p>



<p class="wp-block-paragraph">This is a 15-minute+ read as it offers an extended case study of the value of the use of the IIBE lens to a fascinating Ecosystem that showcases how to avoid or avert those moments when you can in your Ecosystem design cross thresholds where your operating logic <strong><em><u>must </u></em></strong>fundamentally shift and you realize the architecture has no mechanism to execute these shifts.</p>



<p class="wp-block-paragraph">This case shows how seemingly a “healthy” ecosystem collapsed, what our original IIBE lens could see – in this case retrospectively-  and what was missed, and introduces a new dynamic IIBE principle: designed for Ecosystem optionality under volatility.</p>

<p class="wp-block-paragraph">Last week in a short series I outlined where applying a IIBE lens to four of the most capable industrial companies in the world exploring differences between the Ecosystem positioning of Siemens AG, Schneider Electric, ABB and GE Vernona.</p>



<h3 class="wp-block-heading">Here I outline a detailed Business Case- Northvolt AG and how the IIBE Lens might have averted the Collapse</h3>



<p class="wp-block-paragraph"><strong>Northvolt</strong> is a very revealing contrast case for the IIBE, and in many ways it <em>complements</em> the heavy-engineering incumbents in that series of last week. <p class="wp-block-paragraph"><strong>The Core Problem:</strong><br>Northvolt designed for <strong>one scenario only</strong>: explosive EV growth + rapid achievement of manufacturing excellence. <strong>No Plan B, C, or D existed.</strong></p>



<p class="wp-block-paragraph"><strong>Firstly lets start with The Paradox:</strong> Northvolt AB, Europe&#8217;s flagship battery manufacturer, raised $15 billion, secured partnerships with VW, BMW, Volvo, and Goldman Sachs, achieved &#8220;unicorn&#8221; status, and was celebrated as a climate champion — yet filed for Chapter 11 bankruptcy in November 2024 with only one operational customer (Scania) emerged as a operational anchor while the other commitments struggled to translate into any recognized commercial volume and production running at very low capacity or in phased set-up..</p>



<p class="wp-block-paragraph"><strong>The IIBE Analysis applied retrospectively to test the IIBE Lens:</strong> This case study demonstrates why you need to d<strong>esigned Optionality under Volatility into any</strong> essential ecosystem design and keep undertaking a constant assessment.</p>



<p class="wp-block-paragraph">Our initial IIBE Lens would have rated Northvolt as a <strong>high-performing ecosystem</strong> in 2022-2023. <strong>It had not revealed the hidden brittleness</strong> that made collapse inevitable once volatility thresholds were crossed.</p>



<p class="wp-block-paragraph">In 2022, if we had assessed Northvolt using the Integrated Interconnected Business Ecosystem (IIBE) Lens as we originally designed it (V1), you would have scored Northvolt as exemplary:</p>

<li class=""><strong>Entrepreneurship</strong>: Visionary leadership (ex-Tesla founder), $15 billion raised, massive ambition</li>
</ul>



<p class="wp-block-paragraph">By late 2024, that same company filed for bankruptcy with $5.8 billion in debt, less than 1% of target production capacity, and only one operational customer.</p>



<p class="wp-block-paragraph">The IIBE framework would have missed something critical. Not because it was wrong, but because it was designed to <strong>assess ecosystem <em>formation</em></strong>, <strong>not ecosystem <em>resilience under stress</em>.</strong> What looked like health was actually brittleness. A key learning is Ecosystems are constantly under stress as they deal in complexity, in partnerships and collaborations looking for making changing market conditions through new offerings.</p>

<p class="wp-block-paragraph">Northvolt operates as a <strong>Designed Ecosystem</strong>, not a federated one.</p>

<h3 class="wp-block-heading"><strong>Yet we witnessed a spectacular collapse.</strong></h3>



<h3 class="wp-block-heading"><strong>Northvolt crossed three simultaneous volatility thresholds between 2021 and 2023:</strong></h3>



<p class="wp-block-paragraph"><strong>Threshold 1: Capital Intensity increased exponentially</strong><br>From containable ($4-5B, one facility) to exponential ($15-20B, five simultaneous gigafactories). This wasn&#8217;t just more of the same—it was a different game requiring different rules.</p>



<p class="wp-block-paragraph"><strong>Threshold 2: Execution Velocity vs. Learning Velocity</strong></p>



<p class="wp-block-paragraph"><strong>Execution complexity overtook learning capacity scaling faster than organizational capability and no time to “institute this learning</strong><br>Northvolt started building five factories while production yield at the first remained below 10%. They were executing at a 9/10 pace while learning at a 2/10 pace. That&#8217;s a 4.5x gap—execution far beyond organizational competence.</p>



<p class="wp-block-paragraph"><strong>Threshold 3: Volatility Absorption</strong><br>EV demand volatility increased, Asian competitors dropped prices 30-40%, capital became expensive, and policy support fragmented. The ecosystem needed to shift from <em>deployment</em> logic to <em>preservation</em> logic. EV had demand fluctuations, there was subsidy uncertainties and cross-market complexities, restricting component standards- still only forming through regulatory and industry recognition.</p>



<p class="wp-block-paragraph"><strong>None of these transitions occurred</strong>. Not because leadership was incompetent, but because the ecosystem architecture had no designed mechanisms to detect these thresholds or execute the required shifts.</p>



<p class="wp-block-paragraph">Traditional assessments at the time would have continued showing green lights right up until collapse.</p>



<p class="wp-block-paragraph"><strong>At these thresholds, the ecosystem required a shift in operating logic</strong> — from ecosystem formation (growth, partnership acquisition, capital deployment) to ecosystem adaptation under uncertainty (optionality preservation, pivot capacity, graceful degradation).</p>



<p class="wp-block-paragraph"><strong><em>This transition recognizing growing brittleness never occurred.</em></strong></p>



<p class="wp-block-paragraph"><strong>The Outcome:</strong> An ecosystem that looked healthy became structurally brittle and collapsed when volatility exceeded adaptive capacity.</p>



<p class="wp-block-paragraph"><strong>The Lesson:</strong> <strong>High-performing ecosystems without optionality architecture are fragile ecosystems.</strong> This case validates the necessity of in all future IIBE assessments.</p>

<h3 class="wp-block-heading"><strong>Why Thresholds Weren&#8217;t Defined here (viewpoint):</strong></h3>



<p class="wp-block-paragraph"><strong>Hypothesis 1:</strong> <strong>Optimism Bias</strong><br>Leadership believed EV growth would solve all problems (&#8220;we just need to scale faster&#8221;)</p>



<p class="wp-block-paragraph"><strong>Hypothesis 2:</strong> <strong>Investor Pressure</strong><br>$15B raised created pressure to deploy capital and show progress (gigafactory starts = visible milestones)</p>



<p class="wp-block-paragraph"><strong>Hypothesis 3:</strong> <strong>Ecosystem Momentum</strong><br>Partnerships with VW, BMW created locked-in trajectory; slowing would signal weakness.</p>



<p class="wp-block-paragraph"><strong>Hypothesis 4:</strong> <strong>Lack of Framework</strong><br>No methodology existed to identify when &#8220;ecosystem formation&#8221; logic should shift to &#8220;ecosystem adaptation under volatility&#8221; logic.</p>



<h3 class="wp-block-heading"><strong>So, applying your initial v.1 IIBE lens it would have missed something? Yes and No</strong></h3>



<p class="wp-block-paragraph"><strong>No — but it revealed something that wasn’t yet made explicit enough.</strong></p>



<p class="wp-block-paragraph"><strong>What the IIBE lens <em>did</em> pick up</strong></p>



<p class="wp-block-paragraph">The original IIBE profile already flagged:</p>

<li class="">Adaptive capacity as <strong>emerging but fragile</strong></li>



<li class="">Governance integrity as <strong>mission-led but informal</strong></li>



<li class="">Scale as a future <strong>stress multiplier</strong></li>
</ul>



<p class="wp-block-paragraph">Those were <em>early warning signals</em>.</p>



<p class="wp-block-paragraph">However, what the Northvolt case teaches us is this:</p>



<p class="wp-block-paragraph"><strong><em>“High ecosystem health at time does not guarantee survival across regime shifts unless adaptive options are explicitly designed.”</em></strong></p>



<p class="wp-block-paragraph">This is the missing emphasis.</p>



<h3 class="wp-block-heading">Could Dynamic 6 of O &amp; V  Have Predicted Northvolt&#8217;s Collapse?</h3>

<p class="wp-block-paragraph"><strong>Optionality and Volatility in any ongoing Ecosystem design is essential, </strong>It is critical to view and understand the risks you have and what might be building as operational and strategic issues. </p>



<p class="wp-block-paragraph">How much of your current strategic freedom was actually designed- and how much is quietly being consumed? Does Enterprise Option Debt show up on your Balance Sheet? Ecosystems are very different in their management and what is so often lacking is the tools and methodologies of how to evaluate them. <p class="wp-block-paragraph">It is for this reason I separated this post within this short series on the value of using the IIBE lens to show how dramatically the evaluation of these two aspects of optionality and volatility can radically alter any Ecosystem assessment.</p>



<p class="wp-block-paragraph">In today’s complex business environment, ecosystems are no longer static networks — they are <strong>living, adaptive systems subject to volatility and uncertainty</strong>. For industrial leaders like Siemens, GE Vernova, ABB, and Schneider Electric, understanding how to navigate these dynamics is <strong>critical for sustained advantage</strong>. What is emerging for each of them is a need for reviewing their strategic design for growing their business in the future. Navigating this is going to be tough and fraught with dangers and opportunities. A IIBE lens provides foresight.</p>

<p class="wp-block-paragraph">While our previous analysis through the <strong>IIBE Lens</strong> highlighted comparative strengths, maturity, and ecosystem positioning, the next step is to examine <strong>how these organizations manage optionality and volatility</strong> — the twin forces that can either accelerate advantage or amplify risk. They consume choice and determine, contain or control future decisions. Volatility <strong>and Optionality </strong>are highly significant to any Ecosystem design and management,</p>



<p class="wp-block-paragraph">Taking part of the IIBE Lens diagnostics for the Industrial Leaders can tell a very different story.</p>



<h2 class="wp-block-heading"><strong>Volatility: Responding to Disruption</strong></h2>



<p class="wp-block-paragraph">Volatility manifests differently depending on <strong>industry focus, market dynamics, and ecosystem structure</strong>:</p>

<li><strong>GE Vernova</strong> focuses on the energy transition and decarbonization. Its narrower scope, compared to Siemens AG, provides <strong>focus and agility</strong>, enabling faster adaptation to regulatory or market shifts. However, its smaller ecosystem investment footprint compared to Siemens AG limits in across industrial sectors.</li>



<li><strong>ABB</strong> demonstrates a <strong>moderate balance</strong>: strong industrial automation networks combined with energy and mobility solutions. Volatility in global manufacturing or infrastructure investment requires <strong>flexible orchestration</strong>, where partnerships and platform leverage are key.</li>



<li><strong>Schneider Electric</strong> benefits from a <strong>cohesive portfolio in energy management and automation</strong>. Its ecosystems are highly aligned to customer adoption trends, giving it <strong>resilience against sudden market shifts</strong>, though growth optionality in unrelated sectors is limited.</li>
</ul>



<p class="wp-block-paragraph"><strong>Insight:</strong> Volatility favors organizations that can <strong>orchestrate across divisions, leverage ecosystems, and maintain adaptive governance</strong>. Those with rigid internal structures or fragmented portfolios may face slower responses.</p>



<h2 class="wp-block-heading"><strong>Optionality: Building Strategic Choices</strong></h2>



<p class="wp-block-paragraph">Optionality refers to the <strong>range of actionable strategic choices available within an ecosystem</strong>, including partnerships, platform deployment, and market entry:</p>



<ul class="wp-block-list">
<li><strong>Siemens</strong> holds <strong>high optionality across markets</strong> due to its breadth, but converting optionality into advantage depends on <strong>governance and coordinated investment</strong>. Without clear orchestration, optionality may remain unrealized. There is a risk of over-integration and forcing enterprise coherence will constrain speed and network partner adoption in sharing value.</li>



<li><strong>GE Vernova</strong> shows <strong>focused optionality</strong>, with opportunities in renewable energy, storage, and grid solutions. Its ecosystem is specialized, enabling <strong>deep but narrow optionality</strong>, ideal for rapid adaptation to energy transitions. It&#8217;s structural reset  and historic option debt is now being actively retired and it will have strong optionality in its rebuilding in the future, if managed well.</li>



<li><strong>ABB</strong> demonstrates <strong>sectoral optionality</strong>, balancing industrial automation and energy solutions. Optionality is strongest where ecosystems overlap (e.g., smart grids + automation), creating <strong>synergistic leverage</strong>. Its emphasis on disciplined portfolio governance seems to be limiting its optionality. It underutilizes its ecosystem leadership. lt does have selective agility leveraging of its world class capability portfolio with its emphasis on ROI-led portfolio discipline determining its growth.</li>



<li><strong>Schneider Electric</strong> has <strong>targeted optionality</strong>, highly effective in sectors where customer adoption patterns favor integrated solutions. Optionality is less about market breadth and more about <strong>depth of ecosystem engagement</strong>. As it architects around energy management + electrification + digital control it sharply reduced option debt accumulation. Clear ecosystem boundaries and a modular digital backbone offers a distinctive difference so it is option-preserving. The design principle is potentially offering a best-in-class approach in ecosystem management due to the tight domain focus. That can change if it makes acquisitions outside of its current value domain focus.</li>
</ul>



<p class="wp-block-paragraph"><strong>Insight:</strong> Optionality translates into competitive advantage when organizations <strong>balance focus with flexibility</strong> — allowing them to pivot quickly while maximizing the value of existing ecosystem assets.</p>



<h2 class="wp-block-heading"><strong>Interplay Between Volatility and Optionality</strong></h2>



<p class="wp-block-paragraph">The key to ecosystem success lies in <strong>how organizations align their optionality to navigate volatility</strong>:</p>



<ul class="wp-block-list">
<li>Organizations like <strong>Siemens</strong> may face challenges if broad optionality meets high volatility without adaptive governance, as internal friction can slow decisive action.</li>



<li><strong>GE Vernova</strong> can capitalize on volatility in energy markets due to <strong>focused optionality and agile orchestration</strong>.</li>



<li><strong>ABB and Schneider Electric</strong> demonstrate that <strong>alignment of ecosystem capabilities with market volatility</strong> creates resilience, allowing them to both <strong>capture emerging opportunities</strong> and <strong>avoid pitfalls</strong>.</li>
</ul>



<p class="wp-block-paragraph">This provides a &#8220;snapshot&#8221; of what a IIBE Lens can discover. It can predict future impact as well.</p>

<p class="wp-block-paragraph">Enterprise Option Debt becomes dangerous when it accumulates invisibly. Three signals that it is building in your organization right now: your platform requires clients to adapt rather than the platform adapting to them; ecosystem governance requires cross-divisional approval before partner-facing decisions can be made; your partnership contracts don&#8217;t contain scaling or exit flexibility. If any of these are true, option debt is already constraining choices you don&#8217;t yet know you&#8217;re losing. What happens when option debt meets a volatility event the ecosystem wasn&#8217;t designed to absorb. We will be looking at the Northvolt case- explored in future posts- is perhaps one of the most instructîve examples we have found.</p>



<h2 class="wp-block-heading"><strong>The other important issue to consider is Ecosystem Entrapment</strong></h2>



<p class="wp-block-paragraph">Ecosystem Entrapment occurs when an organization continues to perform, but its ecosystem configuration increasingly limits strategic choice, adaptability, and reconfiguration- often as a result of early design, investments made, legacy positioning and partner decisions.</p>



<p class="wp-block-paragraph">Energy<strong> and Industry can feel </strong>entrapment<strong> earlier than most.</strong></p>



<h2 class="wp-block-heading"><strong>A Question Here: Does Engineering Excellence Becomes a Constraint?</strong></h2>



<p class="wp-block-paragraph">Across energy and industrial markets, a quiet paradox is emerging. It becomes a question that arises through the application and implications coming from the IIBE Lens outputs. Where does engineering excellence fit in the future? This might sound crazy but needs asking? AI is certainly shaping design and integration. How much will it take over the design and the engineer gets relegated to supporting in the future.</p>



<p class="wp-block-paragraph"><strong>Is this the unthinkable?</strong></p>

<p class="wp-block-paragraph">The organizations best equipped to lead the energy transition and industrial transformation — Siemens AG, Schneider Electric, ABB, GE Vernova and a handful of others — are also increasingly constrained by their own success.</p>



<p class="wp-block-paragraph">This is not a failure of ambition, technology, or talent. It is the accumulation of <strong>Enterprise Option Debt</strong>.</p>



<p class="wp-block-paragraph">The differences now are beginning to show up clearly that give advantage or may become constraints in the future. We move from stable environments to be complex and volatile ones. Who is best positioned.</p>



<p class="wp-block-paragraph"><strong>Schneider Electric</strong> benefits from focus. A tightly defined energy and digital domain has allowed modular platforms, partner agency, and governance designed for change. Optionality was designed in early.</p>



<p class="wp-block-paragraph"><strong>Siemens AG</strong> represents the challenge of scale. World-class capability exists across multiple businesses, but enterprise coherence increasingly slows ecosystem reconfiguration. Integration itself has become a source of friction. How does the One Tech strategy as a new operating model for speed and scale need in fresh optionality?</p>



<p class="wp-block-paragraph"><strong>ABB</strong> sits in disciplined balance. Strong portfolio governance protects execution, but caution suppresses ecosystem experimentation. Optionality exists but must be justified before it can be explored. Is Engineering Excellence constraining growth?</p>



<p class="wp-block-paragraph"><strong>GE Vernova</strong> is rebuilding. After paying the price of historic over-reach, it is actively paying down Option Debt and restoring freedom — with momentum that many peers lack. How does GE Vernova accelerate growth if it constrains options today?</p>



<p class="wp-block-paragraph">Across all of them, the same forces recur:<br>• Capital intensity reduces reversibility<br>• Installed bases anchor decision-making<br>• Governance built for reliability resists volatility</p>



<p class="wp-block-paragraph">None of these are flaws. They are the legacy of success. What is Engineering Excellence in the future, how is engineering adjusting to the demands for greater growth, more open collaboration and speed from design to commercialization. Is the innovation process shifting to reflect different collaboration, trust and expertise (internal and external?</p>



<h2 class="wp-block-heading"><strong>The questions to answer are more complex</strong>.</h2>



<p class="wp-block-paragraph">The leadership question has now changed. It is no longer: “Do we have the right strategy and assets?” It is: <strong>“How much freedom do we still have to adapt — and at what cost?”</strong></p>



<p class="wp-block-paragraph">This is where ecosystem thinking becomes essential — not as collaboration rhetoric, but as enterprise design discipline.</p>



<p class="wp-block-paragraph">What happens across these four organizations where each excelled through engineering discipline in stable environments but is still accumulating levels of structural constraint. Where does AI start to take over and perform?</p>



<p class="wp-block-paragraph">Where does Technology really influence and shape engineering- what is adapting? What is changing?</p>



<p class="wp-block-paragraph">The next advantage will not come from scale alone, but from <strong>designed optionality, adaptive governance, and ecosystem architectures that preserve freedom under volatility</strong>.</p>



<p class="wp-block-paragraph">That is perhaps the quiet divide now forming between leaders — and it has little to do with ambition, and everything to do with adaptability. Who will win the Ecosystem race? Perhaps not the first out of the gate but the one that adapts, stays agile and open to recognizing ecosystems, like markets are constantly shifting.</p>



<p class="wp-block-paragraph">For example, there could be diagnostic signals that are building option debt now; decisions that reduce partner agency, platforms that require clients to adapt rather than revisiting platform governance that requires cross-divisional sign-offs before ecosystem moves can be made. </p>

<h2 class="wp-block-heading">One of the Best Business Cases for Optionality &amp; Volatility coming up in future posts- Northvolt</h2>



<p class="wp-block-paragraph">What happens when option debt meets a volatility event the ecosystem wasn&#8217;t designed to absorb? The Northvolt case — explored in the next post — is the most instructive example we&#8217;ve found. It&#8217;s also what caused us to add a sixth dynamic to the IIBE Lens.</p>



<p class="wp-block-paragraph"><strong>Next up is to look at a Business Case on </strong><a href="https://en.wikipedia.org/wiki/Northvolt" title="Northvolt "><strong>Northvolt </strong></a>from two different evaluators in their thinking, where optionality and volatility was missed, by ignoring the warning signs drove it into bankruptcy taking it from being a &#8220;poster child&#8221; of the EU on European battery production. Using the IIBE lens retrospectively <strong>the Critical Finding</strong> was that Northvolt crossed three simultaneous volatility thresholds:</p>



<ol start="1" class="wp-block-list">
<li><strong>Capital intensity increased exponentially</strong> (from startup to giga factory scale)</li>



<li><strong>Market and policy volatility rose</strong> (EV demand fluctuations, subsidy uncertainties)</li>



<li><strong>Execution complexity overtook learning capacity</strong> (scaling faster than organizational capability)</li>
</ol>



<p class="wp-block-paragraph"><strong>At these thresholds, the ecosystem required a shift in operating logic</strong> — from ecosystem formation (growth, partnership acquisition, capital deployment) to ecosystem adaptation under uncertainty (optionality preservation, pivot capacity, graceful degradation). <strong>This transition never occurred.</strong></p>



<p class="wp-block-paragraph"><strong>The Lesson, an uncomfortable truth:</strong> <strong>High-performing ecosystems without optionality architecture are fragile ecosystems</strong>.</p>

The real competition has already shifted to <strong>ecosystem fitness</strong> — the ability to orchestrate a system others depend on, invest into, and cannot easily leave.</p>



<p class="wp-block-paragraph">To Build and Scale Business Ecosystems over on the <a href="https://ecosystems4innovating.com/why-the-iibe-matters-for-each-client-group-we-focus-upon-for-ecosystem-value/" title="www.ecosystems4innovating.com"><strong>www.ecosystems4innovating.com</strong></a> site I have taken four major industrial and energy players and compared their Ecosystem approaches, maturity, capabiities and ambitions to grow through a more connected positioning. It provides some interesting reading on the different approaches within Ecosystem management.</p>



<p class="wp-block-paragraph"><strong>Why Ecosystem Completeness, Not Technology, Now Determines Advantage</strong> and there is lots of opportunity to change the Industrial Ecosystem Race.</p>



<h2 class="wp-block-heading"><strong>The ability to understand Ecosystem positioning we have developed the IIBE Lens.</strong></h2>



<p class="wp-block-paragraph">Using the <a href="https://ecosystems4innovating.com/looking-through-the-iibe-lens-a-new-perspective-on-ecosystem-strategy/" title="Intelligent &amp; Integrated Business Ecosystem (IIBE) Lens,"><strong>Intelligent &amp; Integrated Business Ecosystem (IIBE) Lens</strong>,</a> this comparison of <strong>Siemens AG, Schneider Electric, ABB, and GE Vernova</strong> exposes an uncomfortable truth:</p>



<p class="wp-block-paragraph"><em>Some ecosystems are already structurally advantaged. Others are still mistaking partnership activity for ecosystem strength.</em></p>



<p class="wp-block-paragraph">That is where the <strong>Intelligent Business Ecosystem (IIBE) Lens</strong> comes in. Unlike conventional frameworks, the IIBE Lens provides <strong>a rich, practical, and actionable way to evaluate ecosystems</strong> — revealing their strengths, weaknesses, and opportunities in a way that executives can act on immediately.</p>



<p class="wp-block-paragraph">This is not a framework explanation. It is a <strong>value-focused comparison</strong> showing why certain ecosystem positions compound advantage — and why others create hidden constraints.</p>



<h2 class="wp-block-heading"><strong>How the IIBE Lens Is Applied Here (What a Client Actually Cares About)</strong></h2>



<p class="wp-block-paragraph">This comparison focuses on outcomes that matter to boards, CEOs, and ecosystem leaders:</p>

<li class=""><strong>Is orchestration </strong>institutionalized<strong> — or dependent on personalities and initiatives?</strong></li>



<li class=""><strong>Does the ecosystem fit the structural realities of its priority markets?</strong></li>
</ol>



<p class="wp-block-paragraph">Optionality (future choice) and Volatility (system behavior under stress) are deliberately excluded and given a dedicated focus in the final post of the series — because their inclusion <strong>re-frames the winners and exposes internal constraints</strong>. It is where eventual winners and losers will be decided.</p>



<p class="wp-block-paragraph">Today&#8217;s ecosystem positioning may be radically different in the future. Industrial and Energy Ecosystems are still evolving.</p>



<h2 class="wp-block-heading"><strong>Siemens AG: The Ecosystem Others Must Learn to Compete Against</strong></h2>



<p class="wp-block-paragraph"><strong>Position:</strong> <em>The current benchmark — and the hardest to catch.</em></p>



<p class="wp-block-paragraph">Siemens has crossed a critical threshold: its ecosystem is no longer an advantage; it is becoming a <strong>structural moat</strong>. The company has moved beyond “partner strategies” into deliberately architected <strong>industrial operating systems</strong>.</p>



<p class="wp-block-paragraph">What makes Siemens dangerous to competitors is not scale, but <strong>ecosystem gravity</strong>. Platforms such as <em>Xcelerator</em> are designed to absorb complexity that customers and partners cannot — lifecycle integration, digital twins, interoperability across domains. How Siemens extend cross-sector optionality and the borad adjacency leverage will be interesting to watch.</p>



<p class="wp-block-paragraph">This ability to achieve internal portfolio alignment across common custoers can dramatically lower orchestration costs for customers while increasing dependence on the Siemens environment. Importantly, Siemens does this without closing the system. Openness exists — but are on Siemens’ architectural terms and those can be constraining.</p>



<p class="wp-block-paragraph">Internally, ecosystem orchestration is institutionalized. Governance, incentives, capital allocation, and leadership signaling are aligned. This means the ecosystem compounds even when market conditions shift. The issues in the future will depend on how they handle optionality. Complexity in its offerings in market focus and divisianal scale can create coordination problems and friction.</p>



<p class="wp-block-paragraph"><strong>Reframe Siemens: From “Benchmark” to “Constrained Reference System”</strong> Why? I deal with that in the last post of the short series over on my other site, as multiple constraints can build up.</p>



<p class="wp-block-paragraph"><strong>Stop treating Siemens as a universal benchmark. Treat it as a <em>reference system with embedded constraints</em>.</strong> This is one of Siemens biggest challenges ahead of itself. Why:</p>



<ul class="wp-block-list">
<li class="">Portfolio complexity slows reallocation</li>



<li class="">Strong divisional structures limit micro-ecosystem agility</li>



<li class="">Capital intensity reduces fast pivot capacity</li>



<li class="">AI is embedded but not ecosystem-redefining</li>



<li class="">Orchestration is centralized, not distributed</li>
</ul>



<p class="wp-block-paragraph">Those factors matter more in volatility conditions.</p>



<p class="wp-block-paragraph">Siemens’ ecosystem strength is real — but it is <strong>conditional</strong>, not absolute. This alone reframes Siemens from <em>“the one to copy”</em> to <em>“the one to interrogate.”</em> Its product-led narrative dominates but this may not be customer framed ones.</p>



<p class="wp-block-paragraph"><strong>IIBE Reality:</strong> Siemens is already operating where others are still aspiring to be. They can fully capture a strong position to act as a <strong>digital orchestrator</strong>, integrating software, IoT, and grid management but others are constraining them as they catch up.</p>



<h2 class="wp-block-heading"><strong>Schneider Electric: Winning by Making Ecosystems Impossible to Ignore</strong></h2>



<p class="wp-block-paragraph"><strong>Position:</strong> <em>The most commercially dangerous ecosystem.</em></p>



<p class="wp-block-paragraph">Schneider Electric proves a critical point many executives miss: <strong>ecosystems do not win by being elegant — they win by being unavoidable</strong>.</p>



<p class="wp-block-paragraph"><em>EcoStruxure</em> is not the deepest or most architecturally ambitious platform in this group. It is, however, one of the most <strong>adoptable</strong>. Schneider relentlessly removes friction for customers, integrators, and partners who are under pressure to deliver energy efficiency, resilience, and decarbonization now.</p>



<p class="wp-block-paragraph">The result is ecosystem pull. Customers choose Schneider not because they want an ecosystem, but because they cannot meet regulatory, operational, or sustainability demands without one. This more highly coherent positioning in energy management and automation ecosystems provides a real Ecosystem strength, Schneider could leverage further.</p>



<p class="wp-block-paragraph">Schneider’s trade-off is intentional: speed and clarity over cross-domain system elegance. That trade-off is paying off commercially. The tighter domain focus and modularity gives it a distinctive edge. This can come under threat if those competitors that operate in their domains shift to a greater ecosystem customer engagement. All three GE, ABM and Siemens AG can make inroads here</p>



<p class="wp-block-paragraph"><strong>IIBE Reality:</strong> Schneider shows that ecosystem advantage comes from forcing adoption through relevance, not persuasion. Does a more customer-centric approach eventually win the day? Blends <strong>hardware distribution products</strong> with <strong>software intelligence platforms</strong></p>



<h2 class="wp-block-heading"><strong>ABB: The Hidden Cost of Federated Excellence</strong></h2>



<p class="wp-block-paragraph"><strong>Position:</strong> <em>The most misleading ecosystem story — strong parts, weak whole.</em></p>



<p class="wp-block-paragraph">ABB’s ecosystem challenge is not capability, investment, or talent. It is <strong>self-inflicted fragmentation</strong> but that might not be a bad thing.</p>



<p class="wp-block-paragraph">ABB operates powerful local ecosystems around electrification, automation, and robotics. But these ecosystems rarely reinforce each other, they are effective in their domains. The result is a portfolio of strong offerings without a compounding ecosystem effect and reinforcing industrial logic. They have a high (traditional) industrial integrator positioning.</p>



<p class="wp-block-paragraph">Customers buy ABB for engineering trust with strong technical depth They do not yet rely on ABB as an ecosystem environment. Participation remains transactional, and orchestration burden frequently sits with the client or integrator. Portfolio Governance and enabling this will be a future test.</p>



<p class="wp-block-paragraph">The risk is subtle but serious: competitors with weaker products but stronger ecosystems will increasingly displace ABB at the system level.</p>



<ul class="wp-block-list">
<li class="">Fragmentation may become <strong>advantage</strong> in high-diversity environments</li>



<li class="">Its weakness today may become optionality tomorrow</li>
</ul>



<p class="wp-block-paragraph"><strong>IIBE Reality:</strong> ABB is paying an invisible tax for not integrating its ecosystem logic. They have a very strong hardware anchor with growing software orchestration layer with their <strong>ABB Ability<img src="https://s.w.org/images/core/emoji/17.0.2/72x72/2122.png" alt="™" class="wp-smiley" style="height: 1em; max-height: 1em;" /> platform</strong> for energy management, predictive maintenance, and IoT integration. How they manage their industrial logic will determine much</p>



<h2 class="wp-block-heading"><strong>GE Vernova: Purpose Without an Ecosystem Engine</strong></h2>



<p class="wp-block-paragraph"><strong>Position:</strong> <em>Strategically necessary, ecosystem-constrained.</em></p>



<p class="wp-block-paragraph">GE Vernova is essential to the energy transition — but importance does not equal ecosystem power. They have clear energy transition positioning, focused and distinct.</p>



<p class="wp-block-paragraph">Its ecosystem ambition is clear in intent but constrained in execution. Partnerships exist, yet they function primarily as project enablers rather than as a scalable, repeatable system. Cross-sector orchestration remains restricted partly due to this lacking a broader ecosystem scope.</p>



<p class="wp-block-paragraph">Platform coherence remains fragmented across energy domains, and ecosystem value is rarely designed end-to-end. Customers engage GE Vernova because they must — not because the ecosystem makes it easier. </p>



<p class="wp-block-paragraph">Recent restructuring has improved focus but reduced discretionary ecosystem investment. This creates a strategic paradox: the markets GE Vernova serves need ecosystems most, yet its ecosystem maturity lags. One area that shows a promising integrated approach is in Grid Software.</p>



<ul class="wp-block-list">
<li class="">Ecosystem-light today. They need to get their platform mojo back but differently</li>



<li class="">But grid transition may <em>force</em> new ecosystem forms that others cannot fully control due to geographic and historical ties and energy security issues growing constantly.</li>
</ul>



<p class="wp-block-paragraph">This reframes <em>catch-up</em> as <strong>contextual leapfrogging</strong>, not imitation. GE Vernova needs to re-address its Ecosystem and Platform approach fairly soon. They are very transition-driven, well articulated and highly focused on opportunity capture within this energy transition volitility.</p>



<p class="wp-block-paragraph"><strong>IIBE Reality:</strong> GE Vernova risks being indispensable — but not dominant. It will be interesting to see how they move from their historically hardware-heavy (turbines, generators) into their growing software/digital layer via <strong>GridOS and ADMS</strong> platforms. Their software platforms are growing, but adoption slower than hardware dominance. How they tackle this might be through a more cohesive Ecosystem integration. </p>



<h2 class="wp-block-heading"><strong>The Real Differentiator: Ecosystem Power, Not Ecosystem Activity</strong></h2>



<p class="wp-block-paragraph">Let’s be explicit:</p>



<ul class="wp-block-list">
<li class=""><strong>Siemens</strong> has built ecosystem power that compounds but faces growing complexity</li>



<li class=""><strong>Schneider Electric</strong> has built ecosystem pull that converts and higher structural coherence.</li>



<li class=""><strong>ABB</strong> has built ecosystem assets that do not yet reinforce but show balanced structural strength.</li>



<li class=""><strong>GE Vernova</strong> has built ecosystem intent without its necessary engine but has focused volatility alignment.</li>
</ul>



<p class="wp-block-paragraph">The difference is not ambition. It is structured <strong>orchestration discipline under internal constraints</strong> or legacy positions. The choice, going forward is how much each of these value the connected partners for their business and how ecosystems can realease these constraints.</p>



<h2 class="wp-block-heading"><strong>Why This Matters to Clients — Right Now</strong></h2>



<p class="wp-block-paragraph">If you are not Siemens or Schneider, this comparison is not academic. Do you &#8220;fold&#8221; your business into others, who have pioneered, invested and built their Ecosystem and Platforms or can you separate yourself in clever, strategically differentiated ways? Without doubt you can.</p>



<p class="wp-block-paragraph">It raises uncomfortable client questions that need to be answered, that is where we come in:</p>

<p class="wp-block-paragraph">Ecosystem Entrapment occurs when an organization continues to perform, but its ecosystem configuration increasingly limits strategic choice, adaptability, and reconfiguration- often as a result of early design, investments made, legacy positioning and partner decisions.</p>



<p class="wp-block-paragraph"><strong>Energy and Industry can feel </strong>entrapment<strong> earlier than most.</strong></p>



<p class="wp-block-paragraph">Within Energy and Industry they can be constrained by asset-heavy, long investment cycles, dependence on deep partner interdependence and are highly shaped by regulation, standards and installed logic. So when they build ecosystems they embed them into physical, contractual and governance reality.</p>



<p class="wp-block-paragraph"><strong>Exposure risks from Entrapment can occur:</strong></p>

<li class="">inability to pivot when markets shift</li>



<li class="">rising coordination and governance costs</li>



<li class="">declining leverage despite scale</li>



<li class="">increasing fragility under stress</li>

<p class="wp-block-paragraph">A reflection here: &#8220;<em>Many ecosystems weren&#8217;t designed to fail (clearly)- they were born too early, before the cost of constraint was fully understood.&#8221;</em> The value of investing in a IIBE Lens evaluation, it gives a different language, provides a new clarity and early recognition that provides a ecosystem risk analysis to add different thinking to long-term constraint implications to be understood to reduce trapped value.</p>
