<p>We need to think differently about innovation and why it needs complexity and adaptive thinking as part of its design.</p>
<p>Complexity within systems challenge us to think differently, it pushes us to think outside often our normal experiences, to confront and understand and then restructure, often the unordered, into a new order.</p>
<p>Organizations are in need of understanding the complexities within their systems far more.</p>
<p><span style="color: #0000ff;"><strong>Complexity within innovation is always adaptive.</strong></span><br />
The challenge with managing complexity is that it is made up of many shifting and connected parts, that form much around interactions and relationships. These new &#8216;connections&#8217; are shifting and challenging much of our previous understanding, built often on past practice and entrenched thinking.<br />
<span id="more-8360"></span>We need to think differently to generate fresh insights and new-to-the-world innovation and this begins by us &#8216;seeing&#8217; the potential by unravelling the complexities involved. To seek a more radical innovation agenda you need to grapple with much within a complex system to yield the &#8216;promise&#8217; of really new and exciting innovation.</p>
<p>Innovation is made up of many connected parts when it eventually combines and becomes one, the finished article or concept. You gain constantly from its combining power.</p>
<p>Innovation is highly dynamic (or should be), full of interactions and relationships where the individual and the collective whole, changes as a result of the experiences gleaned from engaging within the process. That is a complex adaptive system.</p>
<p>I wrote a piece a couple of years back, <a href="http://paul4innovating.com/2012/02/09/a-recognition-that-innovation-is-a-complex-adaptive-system/">as my initial attempt</a> to explain that innovation is a complex adaptive system. There is so much to add to this but recently I was listening to <a href="http://en.wikipedia.org/wiki/Dave_Snowden">Dave Snowden</a> from <a href="http://cognitive-edge.com/">Cognitive Edge</a> and this struck me as a great starting point for many.</p>
<p>David is regarded as an authority on the application of <a href="http://en.wikipedia.org/wiki/Complex_adaptive_system">complexity theory</a> to organizations, and I think there is so much to learn from following David and his thinking, I’d recommend it.</p>
<p><span style="color: #0000ff;"><strong>Understanding complexity &#8211; peeling away some of its layers</strong>.</span><br />

<p>He offered these thoughts with my summary of what I heard as my add-ons relating more specifically to innovation.</p>
<p>If innovation is complex, we need to recognize and manage this. They make sense to me in the context of innovation and managing its complexity.</p>
<p>These thoughts from David are in explaining a complex system. They might provide you a better understanding of the complexity often found within innovation and help in your thinking about the implications through.</p>
<p><strong>* Enabling constraints</strong> &#8211; without constraints you simply have randomness, you decide the level of constraints for the level of flexibility you are looking for (from innovation) and how much you are prepared for uncertainty. You need to strive for a ‘given’ coherence and place this within a structure.</p>
<p><strong>* Complexity is highly sensitive to small changes (weak signals are too easily dismissed</strong>) – small things magnify to produce (over time) major impact. What seems trivial actually might be highly significant. Think new technology, it is often dismissed as you lack the skills or understanding so you quickly dismiss it.</p>
<p>Weak signals can provide the possible future directions you need to orientate around. Identifying <a href="http://paul4innovating.com/2013/10/22/entering-the-zone-of-innovation-uncertainty/">the weak signals</a> within the frame of the three horizon methodology, can trigger complexity of understanding.</p>
<p><strong>* Granularity matters</strong> – if you make something to big and too connected, you can often struggle to adapt and find solutions. Getting the granularity right is key, so we can see the emerging opportunities and this often means we need to break the big ideas down a level or two, to seize perhaps multiple opportunities as well as allocate resources to ‘bite-sized’ pieces of work. It is from these smaller pieces of work you begin to piece the bigger &#8216;prize&#8217; together.</p>
<p><strong>* You need sufficient but not excessive gradients</strong>&#8211; the example David uses is the troubles within inequality. If we all had the same equality we provide little incentive for change, alternatively if we have excessive inequality you begin to get preconditions for revolution and potential catastrophic change.</p>
<p>So you need some gradient but not to much. For example everyone aligned with the same values might be a bad thing to do as it destroys variety, or diversity of opinion and conflict and that is unhealthy for innovation. Within any innovation activity some <a href="http://paul4innovating.com/2011/10/28/designing-appropriate-tension-into-the-innovation-process/">&#8216;creative&#8217; tension</a> equally can give that gradient.</p>
<p><strong>* Proximity and connectivity can be managed</strong> – this is the who and what we interact with, we evolve through our engagements and interactions, these give us our cognitive structure. The key is defining who interacts with whom, not the outcomes. Relationships and networks need encouragement and managing.</p>
<p><strong>* You need to shift from fail-safe design to multiple parallel safe-to-fail experiments</strong> – we need to stop trying to work out one (big) thing to get it right, we need to encourage anyone who has a contribution to make, a coherent hypothesis to be allowed to run with it, in parallel for other experiments in a controlled safe-to-fail experiment.</p>
<p>It is the patterns of potential success that evolves from all these experiments evolves and can &#8216;collectively&#8217; reveal an emerging pattern or concept that &#8216;breaks the mould&#8217;, sees new solutions.</p>
<p>These can be evaluated in parallel to detect something new and value or presented to others so they can evaluate the emerging patterns of discovery to judge and take forward or not. This more discrete project thinking deploys resources better, gives greater agility and adaptability. You set out to stimulate evolutionary possibilities.</p>
<p><strong>* The inherent uncertainty of complex systems means we have to navigate a fitness landscape of possibilities</strong> – You are looking for the evolutionary potential from dispositions (the inclination towards something, the attitudes and consequences) and the propensity (the natural tendencies) to give emerging patterns of beliefs, often called peaks and troughs.</p>
<p>Knowing <a href="http://paul4innovating.com/2013/09/04/approaching-innovation-through-fitness-dynamics-needs-a-structured-approach/">your fitness landscape</a> for innovation is important as I have previously suggest and laid out <a href="http://innovationfitnessdynamics.com/2012/02/13/adapting-fitness-landscapes-with-your-innovation-objectives/">a possible pathway</a>. You can use landscaping for capturing individual stories or needs to find solutions that are more relevant to those (their) specific needs. <a href="http://paul4innovating.com/2010/09/30/grounding-innovation-through-convergence-on-jobs-to-be-done/">Jobs-to-be-done</a> comes to mind here and mapping solutions to closer needs that derive from exploring real stories, through ethnography as an example.</p>
<p><span style="color: #0000ff;"><strong>Each of the above has significant innovation implications</strong></span></p>
<p>If you treat complexity as something you <em>must</em> overcome, reduce it or try to ignore it, you miss significant opportunities within innovation. You can&#8217;t force it. To exploit innovation you need to manage it, coax out the possibilities, managing it well, not as simple problems but within a better understanding of a complex system.</p>
<p>It is deciding what complexity within the innovation design and then set about building and placing the right capabilities where they matter.</p>
<p><span style="color: #0000ff;"><strong>Avoid the &#8220;Business as Usual&#8221; Mentality for Innovation.</strong></span><br />

<p>We cannot enforce ‘business as usual’ as the modus operandi for innovation to make it ‘fit.’ We are faced with the very opposite in today’s world, the need to ‘embrace’ reoccurring change.</p>
<p>We need to manage complexity within the systems and we do need innovation to exploit this to our advantage.</p>
<p>To achieve this we need to obtain as much diversity and non-linear structure in what we do to allow recognition of all the possible options. We need to move well beyond the obvious and move through the complicated, into the complex and once in a while cross over into the chaotic nature of innovation to extract all the innovation ‘juice’ possible.</p>
<p>We need to think differently about innovation and why it needs complexity and adaptive thinking as part of its design.</p>

<p>Firstly a very brief explanation of the Cynefin Model and why I find it highly valuable for innovation management.</p>
<p>Innovation has many characteristics of a complex adaptive system as I have crudely attempted to explain <a href="http://paul4innovating.com/?s=complex+adaptive+system">here.</a></p>
<p>The three primary states within the Cynefin framework are Ordered Systems (including Obvious and Complicated), Complexity and Chaos.</p>
<p>Order is split into two, as this handles a key difference in human knowledge between those states, where the cause and effect relationship is obvious and those where it requires greater analysis or expertise.</p>
<p><span style="color: #0000ff;"><strong>Exploring a process of emergent discovery for innovation</strong></span></p>
<p>Most innovators are working in and certainly are far more familiar with the ordered domains, for &#8216;obvious&#8217; innovations that extend, enhance or evolve their existing products and services.</p>
<p>Equally, they understand their more specialised place and contribution to be growing in their comfort, in the part they play in the more &#8216;complicated&#8217; domain, where expertise, dedicated focus and specialization are often required or called upon.<br />
<span id="more-8369"></span></p>
<p>The real challenges come from the really &#8216;new&#8217; in innovation as it becomes greater in new designs, changing functionality, different technology or significant improvements on the existing that involved greater research and development the more you travel around the cynefin framework.</p>
<p>Here within this &#8216;ordered&#8217; domain, the innovation activities are a lot more predictable, and more straightforward in their management. This is more about being trained, using expertise where needed, applying skills, making appropriate decisions, having established structures, processes and measurements and then systematically working towards clear objectives.</p>
<p>When you move across into the &#8216;complex&#8217; or even &#8216;chaotic&#8217; domains this takes on far more new learning, more situational assessments, looking and combining capabilities to manage emerging patterns and knowledge, applying experiences, looking for diversity of opinions and searching for new wisdom or insights.</p>
<p>Expertise and experience, collaboration and relationships need significantly leveraging. You often diverge/converge constantly as you work through the potential answers. The mindset here is different and it is more one that is based on the detection. Innovation is far more demanding, pushing frontiers, exploring discoveries, dealing in a series of exchanges and recognizing emerging patterns to piece together as real &#8216;new to the world&#8217; innovation activities.</p>
<p><span style="color: #0000ff;"><strong>Let&#8217;s describe the domains within the framework</strong></span></p>
<p>In the <em><span style="color: #0000ff;"><strong>obvious</strong></span></em> domain of order, you assess the facts, categorize them, and then apply established practice. The system is well set up and you work through this in very controlled ways, you tend to adhere to the practices, always looking to improve and apply best practices. You sense- categorize- and respond as your work through the approach. Most of our incremental innovation &#8216;sits&#8217; here as an extension to what we have established and where most systems, processes, technology understanding and controls are already established, all we are required to do is manage within a defined set of controls (constraints).</p>
<p>The <em><span style="color: #0000ff;"><strong>complicated</strong></span></em> domain is where you tend to need greater expertise, initially, you might have multiple answers to your emerging concepts and you need to work through a better cause and effect so all involved can see the relationships. This is often termed the &#8220;known unknowns&#8221;. You sense- analyse- respond. This domain requires degrees of expertise and investigating various options and working eventually through the trade off&#8217;s. If a decision remains elusive then perhaps you have a more complex issue.</p>
<p>In the <span style="color: #0000ff;"><em><strong>complex</strong></em></span> domain, you need to really work to extract the right answers. This is regarded as the realm of the &#8220;unknown, unknowns&#8221; and where much of our organizations have to work. Why simply because situations and decisions are far more complex as much is swirling around in unpredictability and flux. You are looking for more for the emerging patterns and you should avoid the attempt to impose a course of action or place &#8216;increased&#8217; constraints here, you should allow the pathway to reveal itself.</p>
<p>For innovation here, you firstly probe- then sense- and then finally- respond. A solution or breakthrough will emerge and then you can begin to impose growing constraints, looking to move unordered thoughts or patterns into more orderly ones to evolve into final or potential solutions.</p>
<p>Avoid imposing order too early as this can preempt the opportunities for these &#8216;greater&#8217; patterns to emerge. Leaders need to set the stage, step back, allow patterns to emerge and then determine which ones are more attractive or desirable.</p>
<p>Design thinking works well in this domain, where you visualize, synthesise, create narratives, build on learning stories, and explore multiple prototyping and safe-to-fail experiments.</p>
<p>When you are faced with a <span style="color: #0000ff;"><em><strong>chaotic</strong></em></span> domain, this needs a rapid response. Searching for right answers can waste time, this is the realm of the &#8220;unknowables.&#8221; Cause and effect are impossible to determine as no manageable patterns seem to exist, only turbulence, challenge and threat.</p>
<p>The need is to quickly act, gain an early sense and respond. It tends to be the domain for top-down decisions, there is limited time for seeking input in &#8216;normal&#8217; ways. This is the space where you &#8216;impel&#8217; or &#8216;impose&#8217; innovation.</p>
<p>Run a crisis team in parallel with an innovation solution solving team. Have one team managing the immediate to manage constantly changing issues incoming and another team working exclusively on exploring doing things differently to move from this chaos back into complexity.</p>
<p>Your innovation solutions have to counter the disruption or move beyond but the toughest part is &#8216;getting others to let go&#8217;. This requires clear leadership and direct communications to attempt to impose immediate actions and re-establish order.</p>
<p>There is a fifth domain, shown in the middle and that is <span style="color: #0000ff;"><em><strong>disorder</strong></em></span>, not knowing which domain you are in and we often struggle to recognize which domain we want to be in for innovation and this disorder stays with us, until we impose order, structures or clarity to the thinking. The Cynefin model is highly contextual for innovation in my opinion.</p>
<p>Finally, to complete the understanding, the Obvious domain is next to Chaos because complacency (the extreme of Obvious) can all too easily produce catastrophic failure.</p>
<p>Thus that boundary is represented by <em><span style="color: #0000ff;"><strong>a cliff</strong></span>,</em> or more technically a catastrophic fold. You can find yourself moved from an orderly, steady-state, the business that is obvious to you and then thrown suddenly into chaos, by the sudden change. You fall off the cliff.</p>
<p><span style="color: #0000ff;"><strong>Recognizing and applying the different practices to each domain</strong></span></p>
<p>Another important distinction within the model is around the <span style="color: #0000ff;"><strong><em>type of practices</em></strong></span> each domain seeks out. In the obvious domain <em>best practice</em> rules, you are looking to constantly improve the innovation activity with repeatable, efficient structures and processes. Whereas in the complicated domain it is the search for <em>good practices</em>, the expertise deployed should bring this into the thinking.</p>
<p>On the other hand in the complex domain, you are searching for <em>emergent practices</em>, as you clarify, evaluate, probe and sense.</p>
<p>Finally, in the chaotic domain, this is more the application of <em>novel practice</em>, as you are &#8216;reacting&#8217; to numerous situations where judgement and experience are applied to find original solutions to tackle mostly unique situations where you are learning as you go.</p>
<p><span style="color: #0000ff;"><strong> You achieve a greater depth in discussions and sense-making around different innovation</strong> <strong>needs </strong><strong>using this framework</strong><strong><br />
</strong></span><br />
Cynefin thus contrasts how things are, with how we know them, with how we perceive them. The overall idea is that the more you allow these three to interact with each other the more likely it is that your actions with be authentic to the situation.</p>
<p>Cynefin goes well beyond a categorisation model that many try to use it for; it is about dynamic movements. So in the model shown above the prime dynamic is shown by the blue arrow.</p>
<p>Sometimes you can move between all four domains and this is shown as the green line (in the above depiction of the framework) and as innovation tends to be more in the complicated and complex space, you &#8216;operate&#8217; more in these two modes.</p>
<p><strong>So where does the model come from?</strong> <a href="http://en.wikipedia.org/wiki/Dave_Snowden">Dave Snowden</a> from <a href="http://cognitive-edge.com/">Cognitive Edge</a>. David is regarded as an authority on the application of complexity theory to organisations. David offers so much that is relevant to our work within or for organizations, to listen and learn from.</p>
<p><span style="color: #0000ff;"><strong>Innovation is complex and works well within the Cynefin model</strong></span><br />

It attempts to place orders into the often unordered.</p>
<p>New ideas of innovation emerge in the complex domain and are often dependent on the constraints you impose to &#8216;extract&#8217; and &#8216;yield&#8217; choices.</p>
<p>You &#8216;toggle&#8217; from exploration to exploitation across domains. The more you relax the more constraints can allow new possibilities to emerge. You want to eventually bring the unordered more in control and become more ordered.</p>
<p>From time to time the dynamic within an innovation concept may have<a href="http://paul4innovating.com/2014/06/17/are-our-organizations-ossifying-in-their-approach-to-innovation/"> ossified</a> in which case a reset is needed; a shallow sudden dive into chaos. You are looking to bring the innovation out of this chaos domain as quickly as possible and impose some order (or constraints).</p>
<p>Only when change is no longer significant is it shifted to Obvious (formerly Simple) as the domain where incremental innovation resides as it relies more on repeatable structures and established practices.</p>
<p><span style="color: #0000ff;"><strong>We need to recognize different types of innovation need to be managed differently</strong></span></p>
<p>I believe truly new (to the world) innovation is in mostly the complex domain and should be treated as such, often we don’t. We need to start with very open minds and then bring the thinking down.</p>
<p>We try to apply our existing practices and experiences best suited to regular or incremental innovation, found in the complicated and obvious domains, where practices constrain the idea more than we often want but sometimes need, as the &#8216;demands&#8217; are imposed. We start to immediately probe and do not take the necessary time to analyse. We reduce the potential for greater innovation impact in applying constraints.</p>
<p>When you look at the four domains described here think<em> of incremental innovation</em> for working in the obvious, <em>distinctive innovation</em> for the complicated domain,<em> radical or breakthrough</em> for the complex domain and <em>disruptive innovation</em> when it comes to the chaotic domain. Think disorder when you have no established innovation system in place, just expecting innovation to happen!</p>
<p><span style="color: #0000ff;"><strong>Each of the above has significant innovation implications</strong></span></p>
<p>The Cynefin model helps determine the ‘type&#8217; of innovation and its complexity and the constraints you impose upon &#8216;it&#8217;. Recognizing the complexity that can hamper the effectiveness to innovation is very different from our usual management of effectiveness and efficiency.</p>
<p>Innovation requires boundaries but it needs the appropriate thinking, analysis and probing, this framework provides the &#8216;mechanism&#8217; to promote this.</p>
<p>You need to build flexible systems that adapt, are dynamic and responsive and need that bandwidth for innovation exploration. It is a series of challenges evolving to be exploited, not reduced or eliminated.<br />

<p>Using the Cynefin model allows you to begin to think about the appropriate innovation and what is needed in practice and thinking approach.</p>
<p>It allows you to begin to be prompted in what the possible constraints might be, to allow you or not to explore innovation in these different domains.</p>
<p>To exploit innovation you need to manage it, <em>manage it well</em>, not as simple problems but within a better understanding of being a complex system, to extract the most from the investigation and discoveries.</p>
<p>It is deciding what complexity your innovation might have within the innovative design and then setting about building the right capabilities and framing these appropriately, where they matter.</p>

<p class="MsoNormal">This week time showed its bad side to me, actually it might have been doing this for some weeks when I stop and think about it.</p>
<p class="MsoNormal">When you feel the pressures of time, you seem like you are “fighting the clock”, it just seems to heap more pressure on you and that need to break out, that spark of creativity, seems to have been buried under an avalanche of what keeps coming into you. The acceleration of what keeps landing on your desk, crying out to be read, answered or translated into something more.</p>
<p class="MsoNormal">Of course, most of us are that rational type and we tell ourselves most of this is self-imposed or is it? I think most of this is externally-imposed. I blame the advancement of our social tools and all the multitudes of opinions, thoughts, suggestions that are ‘spewing’ forth in streams and becoming so overwhelming you begin to go ‘stir’ crazy. I equally blame myself for getting so hooked.</p>
<p class="MsoNormal"><b>Addressing the problem</b></p>
<p class="MsoNormal">This is not simply a time problem, it is deeper than this. It is actually tickling away at fear, it is giving a growing intense feeling of apprehension, anxiety and inner turmoil. I think I’ve been suffering this for some time. I’ve got FoMO thanks to all these social platforms I feel I need to connect into.<span id="more-6235"></span></p>
<p class="MsoNormal">Each day is getting into a growing dangerous routine. I arrive into the office my early routine- check my emails, check twitter, check the blog, check facebook, it is eating into my time but I need it. Do I really? This is social anxiety with a big kicker. FoMo &#8211; that fear of missing out.</p>
<p class="MsoNormal">Then we have the staggering array of social networks constantly prompting us to check out our Klout status or your Kred score or the latest articles in our designated areas of interest. Then you go in search of the scoops of the day. You must feed the hungry beast, baying for your time.</p>
<p class="MsoNormal">Then the daily snippets, LinkedIn reminders, slideshare updates, headline notifications and then the drip of the dailies from paper.li capturing all the breaking stories you subscribed too, needed you felt for your work. Were they?</p>
<p class="MsoNormal">This is angst, an acute anxiety type, I am dreading where this is all going. So do we <i>really</i> need all these ‘social’ interactions, are they profitable investments or just simply satisfying events and quick fixes.</p>
<p class="MsoNormal">No, we just want to all feel loved, special, in the loop and by giving something back into this, achieve a little respect. What are we really getting out of them? We reply, we contribute and we feel productive but are we, are we economically productive?</p>
<p class="MsoNormal">Now if this economic productivity is happening then great. That is defined as increasing the economic value or are social platforms just simply sucking the economic life out of us all?</p>
<p class="MsoNormal"><b>It just dulls our creative process so we are getting more defocused aberrations</b></p>
<p class="MsoNormal">The reality is it is dulling our own creative processes. Is it spurring us to do more within our own work? Is it not undermining the precise kind of creative thinking for us to do our own creative work? It is blurring us, it is surely this constant ‘mass’ of contribution that chips away at making us less individually distinct, perhaps a new form of defocused aberration.  The higher the intensity of this social ‘interaction’ the more we get defocused, not actually more focused, I feel.</p>
<p class="MsoNormal"><b>Then we come to Kiasu.</b></p>
<p class="MsoNormal">Anyone who has ever lived in <strong>Singapore</strong> will recognise this word. They even have a Mr. Kiasu. This really is a wonderful word for that &#8220;fear of missing out&#8221;. I think it applies to me more and more. I’ve caught the dreaded Kiasu fever.</p>
<p class="MsoNormal">Kiasu is a mental attitude, it is always looking for a sense of opportunity. This has its positive sides but it shows itself far more in its less attractive ones. It makes you feel if you don’t do something now it will be missed opportunity and where it adds a real pressure on you, is you have this fear that it will not be simply lost, it will go to someone else.</p>
<p class="MsoNormal">So  you experience with Kiasu a sense of lost opportunity and a growing disadvantage in relation to other people who are ‘working’ the social scene. This feeds compulsion that I equally have to do something now, it is my own sense of obligation kicking in as I owe it to myself and so I have to do it. This nicely links into a pressure to compete with others and I can’t lose out, can I?</p>
<p class="MsoNormal"><b>Understanding Kiasu</b></p>
<p class="MsoNormal">Anna Wierzbicka wrote on Kiasu “Singapore English- a semantic and cultural perspective&#8221; that does an excellent job of describing much around Kiasu. Also David Chan Wah offered a essay some time back on “Kiasuism and the withering away of Singaporean creativity” with the wonderful maxim of “<em>better grab first, later no more</em>”.</p>
<p class="MsoNormal">In Singapore, Kiasu manifests itself in queue jumping or others barging in front of you, with perhaps, if you are lucky, only a simply “<em>sorry lah</em>”, it also is seen on the roads when no one likes to give way when lanes are merging. Kiasu is deeply ingrained into Singapore &#8216;s psyche, it has its good and bad points.</p>
<p class="MsoNormal">Growing up with Kiasu and its pressures often makes for ambitious business people; you become ‘big’ on working towards number one. The problem is always double edged, winning is never totally sweet as it carries the dread of ceasing to win, to get ahead, to ‘grab’ the opportunity.</p>
<p class="MsoNormal">There is even a A to Z of Kiasu I came across sometime back, although I’m not sure of its source on the sometimes amusing side of Kiasu in Singapore. I think we should compile one for our growing social anxieties of that FoMO.</p>

<p class="MsoNormal"><b>We are all increasingly in an information maze</b></p>
<p class="MsoNormal">We of course, do need to devote time to reaching out, reading, responding, to gathering in and absorbing but we do need our own plans of what amount of time we should spend on this and its ultimate purpose.</p>
<p class="MsoNormal">We need to certainly find time, to make available time as others offering their thinking and experiences does help us relate and often make sense of our world. It does stimulate our creative process but it is the ‘act’ of filtering but this can’t be imposed by a simple click of a delete button, it has to be more than this.</p>
<p class="MsoNormal">The pressure today is externally- imposed but we need to regain the upper hand by making this flow of social interactions coming to us, like a social tsunami, by taking back control to make it far more self-imposed. My anxieties, my FoMO needs redirecting into greater economic worth. Recognizing the symptoms is a start.</p>
<p class="MsoNormal">We all I feel, need to be more selective, more discerning to make our own insights more personally creative and not becoming even more elusive, growing reliant just on our ‘feeds’ being beamed in daily to dull our creative brain, by simply adding to them. We need to &#8216;carve&#8217; out our own time to allow our &#8216;creative juices&#8217; to flow more, I forgot to get this jab shot recently, where is that creative needle?</p>
<p class="MsoNormal"><strong>Becoming more selective- is that my answer?</strong></p>
<p class="MsoNormal">So I need to come to grips with all this. I’m not sure if all this inflow is helping as much as it should be, it is not generating what I think it should be, certainly from the time I seemingly put into it. I need to break into this with a different perspective, it is sucking up far to much of my time.</p>
<p class="MsoNormal">But as Mr Kiasu says in Singapore English “<em>I’ve got to get my money’s worth lah</em>!” I&#8217;ve got to <em>&#8220;everything also I want&#8221; </em>and<em> &#8220;everything must grab&#8221;  </em>with<em> &#8220;everything also want extra&#8221;</em> but with more of &#8220;<em>everything also sure win</em>&#8220;. Often we forget to look back as we constantly get into that habit of always wanting to simply keep moving forward in our innovation activity. So, sometimes I would recommend we stop and reflect. I, for myself, keep returning to great thinkers in innovation to remind me and these can often bring me back on track in avoiding certain traps.<br />

<p class="MsoNormal" style="line-height: normal;">Part Three of the Cognitive Traps we find ourselves in. One small part:<br />
He states “<i>theory helps to block out the noise and to amplify the signal</i>”<br />

<!-- [if gte mso 9]&gt;--></p>
<p class="MsoNormal" style="line-height: normal;"><b>So I looked back at a theory to go forward to reduce our cognitive traps</b></p>
<p><!-- [if gte mso 9]&gt;--><br />
<!-- [if gte mso 9]&gt;--><br />
If we link back into Everett Rogers <span style="text-decoration: underline;"><span style="color: blue;"><a href="http://www.soc.iastate.edu/sapp/soc415Diffusion1.html">Diffusion of Innovation</a></span></span> for much, it is not a bad place to go. He firstly offers us his five stages of adoption or the decision stages of the innovation-process of Knowledge, Persuasion, Decision, Implementation and Confirmation.<span id="more-5534"></span><br />
Within this five stage approach he raises the issue of <a title="Cognitive dissonance" href="http://en.wikipedia.org/wiki/Cognitive_dissonance">cognitive dissonance</a>, where people do have the (eventual) motivational drive to reduce dissonance by altering existing cognitions, adding new ones to create a consistent belief system, or alternatively by reducing the importance of any one of these dissonant elements</p>
<p>Rogers also teaches us that knowledge acquisition, risk evaluation, value acceptance, social/economic/political constraints, adaptation to specific situations, time, money, and the expertise of change agents all influence the adoption of an innovation.  We need to bring these far more into our thinking so they can, over time, alter our cognitive biases to allow for ‘greater’ innovation.</p>
<p>In his work it is suggested we must encourage more comparisons that allow us to make greater connection, attempt to understand the innovation-decision (thinking through) process, encourage all around us changing attitudes, different behaviours and supporting structures and finally mitigate the risk and consequences when we push for adoption.<br />
<b></b></p>
<p><b>Isn’t there within all these connections a cognitive resolution pathway?</b><br />
The more we share, the more we learn. The more we participate in open communities the more we can gain. The more we spend time in seeking new knowledge the more we see fresh alternatives.</p>
<p>Everett Rogers&#8217; <span style="text-decoration: underline;">Diffusion of Innovations</span> can be a more than useful frame for our learning strategies for gaining adoption that we are presently struggling with. In our board rooms the cognitive bias is partly because much of the thinking is based on <i>their</i> past experiences, often gained in different times and circumstances.</p>
<p>They are often more uncertain than you are, due to these increased complexities and volatiles, feeling less equipped to deal with them, so our role is to increasingly bridge these anxieties.</p>
<p>The challenge we have as innovators is to convince those within the boardrooms that there are new tools, new ways, new approaches that do not place the core business at more risk but can provide the foundation for experimentation, for exploring in new ways. If there is no pushing of our thinking and staying within our comfort zones, well it leaves us at greater risk.</p>
<p>So we need to have a clear approach to allow this wanting to experiment but for it to occur in &#8216;concurrence&#8217; and support by those that are around us.<br />
<b></b></p>
<p><b>We need an adoption process to take into the boardrooms</b></p>
<p>If we agree still with Everett Rogers characteristics of innovation then perhaps we can start here for raising change in our board rooms more often.</p>
<p>To overcome these cognitive traps spoken off by Henry Chesbrough and others, then we do need a framework to unify around and use. We need a thinking through process to work through to reduce these cognitive traps. One that engages others in this agreed structure.<br />
<b></b></p>
<p><b>I think we have a terrific one offered up by Everett Rogers to tackle cognitive traps. </b><br />
To get anyone out of their own thinking trap we need to associate it to what would be valued. We can offer an uniformed path based on Everett Rogers five steps principle</p>
<ul>
<li>What we must always offer in any conversation is a clear <b><i>relative advantage</i></b> to what is presently available, so we can gain permission and set about to explore better alternatives, to clarify this and gain general acceptance.</li>
</ul>
<ul>
<li>If we can offer <b><i>compatibility</i></b> with our own and other people&#8217;s existing values, and explore a migration path from their past experiences we might get more space to experiment. We need to draw others in and so we have to align ourselves to their experiences to frame it to their thinking bias. This becomes a job-to-be-done on unearthing unmet needs or the needs that can be improved upon.</li>
</ul>
<ul>
<li>The new tools, methods and techniques can certainly help us to explain <b><i>complexity</i></b><i> </i>to reduce the perceived difficulties of adopting new practices. The whole gambit of gaming, the canvas techniques, visual mapping, design thinking all help considerably here.</li>
</ul>
<ul>
<li>We then can offer new ways for <b><i>trialability</i></b> to experiment in safe and limited risk ways. Lay out a clear path of experimentation and result milestones to manage expectancies and gain increasing support commitment. Steve Blank’s contention of “getting out of the building” and his customer development process offers one of many ways to learn, pivot and progress in bite-sized steps.</li>
</ul>
<ul>
<li>Finally, we can provide <b><i>observability,</i></b><i> </i>so others can see the results we can make progress. By keeping this open, it can be clearly challenged and blocked in many ways but openness and transparency does eventually reduce resistance. If we can clarify change and our progress in learning we give others understanding. It is when we fail to communicate what they need to hear, we are more likely to be blocked or our project cancelled. We need to ‘demonstrate’ progress and show its value.</li>
</ul>
<p>Everett Rogers five steps might offer up a possible pathway to unlock much within innovation and reduce our cognitive biases we all have that traps us often not to move forward.<br />
<b></b></p>
<p><b>We need to break free of our personal and collective cognitive traps.</b><br />
To innovate differently, we need to open our thinking to as much of the diversity that is going on all around us as possible. We need to unlock innovation in new, imaginative ways.</p>
<p>The more we open our minds, our organizations and allow new tools, new thinking in concepts, experiences and ideas, then the more we permeate and change existing beliefs. We need to start looking around us and see the multiple ways we can get out of our traps and biases in thinking.</p>
<p>Our rationale and reasoning change progressively as we expose ourselves to new experiences and new knowledge, then innovation can surely follow.  I think we do &#8216;play&#8217; into to many innovation bunkers.</p>
<p>We can&#8217;t ignore the cognitive traps all around us but if we become more conscious of them I do believe with constant practice we can easily  avoid many of them with the right mind frame, the right approach and the awareness of what others are seeking within the collective frame we need to work through.</p>
<p><strong>Avoiding the cognitive traps  needs consciously working upon in discipline and resolution.</strong></p>
<p>Cognitive traps are not good for any innovation, especially transformational work. They are vital to understand if we are reliant on others. We can work far more consciously at surfacing differences but within a clear, open and transparent approach.</p>
<p>A cognitive bias is a mental error that is often consistent and predictable. We can often anticipate them and be ready to offset them, in ways that &#8216;appeal&#8217; to those with these biases.</p>
<p>So by making innovation a process where we work on reducing all those places of variance where we might not have a clear process, structures and design for innovation we might get less (cognitive) resistance.</p>
<p>Equally if we can work more consciously being open, showing &#8216;increasing&#8217; evidence, talking through probabilities, risks and returns and finally working harder on understanding the pressures, uncertainty and needs of others we might reduce many of the (hidden) barriers and &#8216;draw out&#8217; those that have reservations.</p>
<p>Open conversations based on mutual knowledge can go an awful long way to reduce these cognitive barriers. Irrespective we need to be constantly aware of others and their opinions.<br />
<strong>So we need to consciously  craft the alternative.<br />
</strong><br />
I leave you with this final contribution of &#8220;<a href="http://visual.ly/overcoming-short-termism-understanding-cognitive-biases-times-uncertainty">we need to craft an alternative path&#8221;</a> a visual by John Hagel. It sums it all up at the end: “<em>our actions individually and collectively will determine whether opportunity or challenges prevail</em>&#8220;.</p>
<p>For me, innovation needs the challenges of working collectively together, so we all can move towards the opportunities, We need to avoid those cognitive traps and play out of the innovation bunker well and the best way to do this is to learn to seek out knowledge.</p>
<p>We need to recognize, value and exploit together in open and collaborative ways to reduce these personal biases and cognitive traps we can often fall into.</p>
<p>We need to leverage all of today&#8217;s cognitive structures all around us that include <i>mental structures, mental tools</i>, and <i>patterns of thought </i>offered to us in new exciting ways with a little bit of older theory perhaps, thrown in.<i><br />

<p><span style="font-size: 12pt;">So how can we break free from what holds us back? </span></p>
<p><span style="font-size: 12pt;">As we have these cognitive biases then we have to consciously work on reducing their effect in our judgements, decisions and actions. </span></p>
<p><span style="font-size: 12pt;">We need to break out of those cognitive chains that can hold us back and limit our innovation thinking</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">I think there is so much help at hand</span></b></p>
<p><span style="font-size: 12pt;">If I take <a href="http://www.innovationgames.com">www.innovationgames.com,</a> as one example, of where Luke Hohmann and his team are taking us.  I think there is this important emerging ‘rush’ into games-based tools partly because they can significantly help offset cognitive bias. They allow us to become more engaged in collaborative thinking.</span><span id="more-5511"></span><br />
<span style="font-size: 12pt;">On www.innovationgames.com site they offer this as their value statement: “<em>our on-line and in-person games help organizations solve problems across the enterprise by using collaborative play to tap into true innovation</em>”. </span></p>
<p><span style="font-size: 12pt;">&#8220;Games bring your ideas into Action” in our ability to come together and then actively collaborate, helps you discover market opportunities and uncover customer needs and challenge your thinking in new and stimulating ways. Engagement in imaginative ways allows you to break free of some of your cognitive traps.<br />
</span><br />
<span style="font-size: 12pt;">Have you explored the different books around games, for example<b> </b><a href="http://www.amazon.com/gp/product/0596804172/ref=as_li_tf_il?ie=UTF8&amp;camp=1789&amp;creative=9325&amp;creativeASIN=0596804172&amp;linkCode=as2&amp;tag=httpdavegraco-20"><b><i>Gamestorming: a playbook for innovators, rule breakers and change makers</i></b></a><b><i>.</i></b>  They state “<em>we&#8217;re hardwired to play games. We play them for fun. We play them in our social interactions. We play them at work. That last one is tricky. &#8220;Games&#8221; and &#8220;work&#8221; don&#8217;t seem like a natural pairing. Their coupling in the workplace either implies goofing off (the fun variant) or office politics (the not-so-fun type)&#8221;.</em></span></p>
<p><span style="font-size: 12pt;">The authors of <i>Gamestorming</i>, have a different perspective. &#8220;<em>They contend that an embrace and understanding of game mechanics can yield benefits in many work environments, particularly those where old hierarchical models are no longer applicable, like the creatively driven knowledge work of today’s cutting edge industries</em>”</span></p>
<p><span style="font-size: 12pt;">I’d suggest that in any industry there is this <span style="text-decoration: underline;">pressing</span> need to open up the thinking to see ‘things&#8217; in new ways. The challenges are becoming more complex, faster paced and needing far more agile minds. These game storming approach are allowing us to alters our cognitive biases in new ways.</span></p>
<p><span style="font-size: 12pt;">Have you read the article by Jordan Shapiro on “<a href="http://www.forbes.com/sites/jordanshapiro/2013/02/18/how-game-based-learning-can-save-the-humanities/">How gamed-based learning can save the humanities”</a> where he discusses example of game-based learning platforms that uses the magic of interactive storytelling–video game design–to bridge the catastrophic gap that undervalues the humanities in education. </span></p>
<p><span style="font-size: 12pt;">He goes on to suggest “Metaphors, signs, and symbols are useful. As the building blocks of language, they let us articulate our experiences through a shared system of meaning-making”. Any shared language reduces personal bias.</span></p>
<p><span style="font-size: 12pt;">Take a look at this slideshare “<a href="http://www.slideshare.net/ameyers3727/an-innovation-ecosystem-for-gamebased-learning">Building a sustainable innovation ecosystem</a>” for exploring translation pathways to new ways of learning in the 21<sup>st</sup> century. Game-based learning is significant to alter our perceptions and challenge our thinking.</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">The Blank BM Canvas</span></b></p>
<p><span style="font-size: 12pt;">Following the success of Alexander Osterwalder’s <a href="http://www.businessmodelgeneration.com/canvas">Business Model Canvas</a> we are all getting more comfortable in building off a ‘blank’ canvas our new business models. Since this canvas there are countless other alternatives that can help us to overcome bias and prompt different thinking around most of the aspects of business design.</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">Collaborative and visualization tools are equally making a difference</span></b><br />
<span style="font-size: 12pt;">We are seeing the art of storytelling, of taking part in simulation work, making better use of the different visualization techniques and we are opening up in allowing ourselves more time for strategic and concept conversations.</span></p>
<p><span style="font-size: 12pt;">If we take the Heath brothers suggest in their book “<a href="http://heathbrothers.com/books/made-to-stick/">Made to Stick</a>” I certainly believe this can help in ‘chipping away’ at cognitive bias. It reduces bias though drawing out, more often than not collectively and giving time to debate. This shifts our personal perspectives and allows us to see things differently as ‘I’ moves to ‘we’ in association and assembled knowledge of the broader community engaged in the conversations and exploring.</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">Can we use the tool from &#8220;Make It Stick&#8221; for reducing cognitive traps?</span></b><br />
<span style="font-size: 12pt;">For example in their book “Made to Stick” they (Heath brothers) lay out the critical elements of a sticky idea of Simplicity, Unexpectedness, Concreteness, Credibility, Emotions, Stories. This encouragement makes for more conversations, both within our own minds and in greater participation with others. </span></p>
<p><span style="font-size: 12pt;">This idea for structuring conversations will be great offsets to our cognitive bias in my view. It certainly can become a great starting point.</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">So taking the Heath Brothers suggested acronym of &#8216;SUCCES to reduce Cognitive Bias</span></b></p>

<li><b><span style="text-decoration: underline;"><span style="font-size: 12pt;">S</span></span></b><span style="font-size: 12pt;">imple — find the core of any nascent concept and allow it to permeate.</span></li>
<li><span style="font-size: 12pt;">Look for the <b><span style="text-decoration: underline;">U</span></b>nexpected —let it surprise us so we can see its possibilities</span></li>
<li><b><span style="text-decoration: underline;"><span style="font-size: 12pt;">C</span></span></b><span style="font-size: 12pt;">oncrete —Grasp it and its potential effects to share this new insight with others</span></li>
<li><b><span style="text-decoration: underline;"><span style="font-size: 12pt;">C</span></span></b><span style="font-size: 12pt;">redible — work on the association to give it ‘growing’ believability</span></li>
<li><b><span style="text-decoration: underline;"><span style="font-size: 12pt;">E</span></span></b><span style="font-size: 12pt;">motional — help people see the importance of this to achieving innovation that transforms.</span></li>
<li><b><span style="text-decoration: underline;"><span style="font-size: 12pt;">S</span></span></b><span style="font-size: 12pt;">tories and Narratives — for crafting a compelling narrative to change our cognitive biases into new logic and value propositions.</span></li>
</ul>
<p><b><span style="font-size: 12pt;">Knowledge diffusion I believe can reduce cognitive bias also</span></b></p>
<p><span style="font-size: 12pt;">For me the more we can diffuse knowledge, the better, for recognizing its potential new value in enabling innovation to be translated into “exploitive learning”. I’ve previously suggested absorptive capacity as a help in knowledge adapting. </span></p>
<p><span style="font-size: 12pt;">I wrote a piece called “<a href="http://paul4innovating.com/2010/11/15/moving-towards-a-more-distributed-innovation-model/">Moving towards a more distributed innovation model”</a> can allow your thinking to absorb and have a greater flow.</span><br />
<b></b></p>
<p><b><span style="font-size: 12pt;">Envisaging different states for innovation needs clear application.</span></b><br />
<span style="font-size: 12pt;">Scenario thinking is a more than helpful place to go for changing our perspectives. What we have to guard against is that these do not become another cognitive trap where we want scenario thinking as long as it is on ‘our terms’.</span></p>
<p><span style="font-size: 12pt;">I believe if we only ever construct scenarios in one ‘mindset’ we miss so much. As many who have been reading my posts I strongly prescribe the three horizon methodology for approaching innovation. </span></p>
<p><span style="font-size: 12pt;">T</span><span style="font-size: 12pt;">ake a look <a href="http://paul4innovating.com/2013/02/18/mapping-innovation-across-the-three-horizons/">at mapping innovation across the three horizons</a> to see where this can ‘shift’ our thinking beyond accepted present day thinking norms for innovation to be advanced more effectively.<br />
</span><br />
Langdon Morris wrote in a book called “The Innovation Master Plan&#8221; there are four devious mindset traps of 1) fixation on the status quo , 2) short-term thinking dominates at the expense of longer term, 3) too much incremental innovation and 4) ignorance of the real meaning of change, its rate and impact. We need to radically alter these traps. Fixation, biases simply do have innovation consequences.</p>
<p><strong>Seeing across multiple horizons &#8216;frees&#8217; us from many cognitive traps</strong><br />
<span style="font-size: 12pt;">I believe we can go well beyond the present value of ‘just’ fitting your existing innovation portfolio and directional management into a one-dimensional framework, viewed in our present &#8216;here and now&#8217; mindset. </span></p>
<p><span style="font-size: 12pt;">You can see opportunities completely differently beyond the existing mindset and activities, if you think in different time horizons. These different thinking positions take innovation from tactical to strategic, then into foresight in your three different mindset evaluations. </span></p>
<p><span style="font-size: 12pt;">This <strong>three horizon approach</strong> challenges your cognitive biases as you really do just have to let go and open your mind right up, to see and that is in different thinking frames.</span></p>
<p><span style="font-size: 12pt;"><strong>Perhaps I can go one step further, a final step, by reflecting back.</strong> </span><br />
<span style="font-size: 12pt;">So in my final post coming up (<em>part three</em>) on the Innovation Bunker &#8211; Cognitive Traps I offer a simple framing technique that I think has value. </span></p>
<p><span style="font-size: 12pt;">One that we all can relate to it, not so much to each other&#8217;s cognitive biases but on how we can manage innovation and its progress in a &#8216;common&#8217; approach </span><span style="font-size: 12pt;">It can reduce differences and allow for better results. </span></p>
<p><span style="font-size: 12pt;">We certainly do need to encourage adoption and decrease the rejections in innovation.<br />

Innovation does need us to break out of these cognitive biases if we want to really develop something very different, more transformational.</p>
<p>We should all recognize this constrain we all have, it might help our innovation activity. We are often guilty of being overconfident, actually staying nicely in a rut. Just how many times do we offer ill-framed challenges from lazy thinking or fail to offer the proper context into the discussions early enough, to avoid conversations that wasted our times or reduce the recommendations based on inadequate information.</p>
<p>We also simply allow poor idealization because we did not prepare enough or we want to immediately link back something new into our realm of experience, screening out emerging alternatives. <i>We do these</i>, <i>all of the time</i>.<span id="more-5462"></span><br />
Have you ever checked out the number of <a href="http://en.wikipedia.org/wiki/List_of_cognitive_biases">cognitive biases</a> we have? Do, it is staggering. They are everywhere, in our daily decision-making, in our belief systems and of course our behavioural stances. We have social biases, memory errors ones that are just within us.</p>
<p>We simply want to make sense of the world and you take it back to your experiences, your rationalities, those specific conditions so you can replicate it, map it back to something.</p>
<p><strong>We all end up in the worst innovation bunkers </strong><br />

For innovation we often fall into the equivalent of the worst bunker in a round of golf and then what happens next can often make or break your day (like your golfing round). We firstly try to make sense of the situation before deciding on the course of action or do we simply resort to our past experiences as our norm?</p>
<p>Often we quickly fall back and rely on past experience, and ‘blast’ away, in our wishful thinking that we are all Tiger Woods, not recognizing the need for a certain detachment and more rational assessment by having the right combination of experience and the tools to do the job. We end up in even worse traps.<br />
<b></b></p>
<p><b>Recently for me cognitive thinking has been triggered twice. </b></p>
<p><strong>Firstly</strong>, the first trigger was one comment made by <a href="http://www.linkedin.com/in/henrychesbrough">Henry Chesbrough</a> at the recent Business Design summit. He suggested boards of many large organizations are “cognitively trapped” when it comes to opening up to new business models and different thinking and approaches.</p>
<p>Often it seems, that our leaders ignore new ways to do things,  to understand, claiming either no time or the approaches look complicated. They chose to not explore new business models as they are often simply cognitively trapped.</p>
<p>Henry Chesbrough has written about this in his books, one being “<a href="http://www.amazon.com/Open-Business-Models-Innovation-Landscape/dp/1422104273/ref=pd_bxgy_b_img_z"><b>Open Business Models: How to Thrive in the New Innovation Landscape”</b></a> and how the prevailing wisdom is so entrenched, it looks only to fit existing logic and simply filters out any variance or alternative. This dominating logic becomes their trap, in not recognizing the changes taking place before their eyes, dismissing all the growing logic of exploring new business models.</p>
<p>They are in the locked-in innovation trap. They ignore what is actually going on around them and then get caught out. How can we change this?</p>
<p><strong>The second</strong> was in an article written by <a href="http://www.ninesigma.com/ninesigma-overview/our-team">Andy Zynga, the CEO of NineSigma</a> International on “<a href="http://blogs.hbr.org/cs/2013/04/the_innovator_who_knew_too_muc.html">The Innovator Who Knew Too Much</a>”.</p>
<p>Here he brings out the ‘curse of knowledge’ and cites the book <a href="http://www.amazon.com/Made-Stick-Ideas-Survive-Others/dp/1400064287">“Made to Stick”</a> by Chip and Dan Heath on this ‘curse of knowledge’ leading to communication failures.  In an <a href="http://hbr.org/2006/12/the-curse-of-knowledge/ar/1">article</a> they offer this thought “The problem is that once we know something—say, the melody of a song—we find it hard to imagine not knowing it.</p>
<p>Our knowledge has “cursed” us. We have difficulty sharing it with others, because we can’t readily re-create their state of mind.”</p>
<p>I wrote back to Andy: &#8220;The curse (of knowledge) goes well beyond that of a particular industry, it is the curse of specialization in a given field, subject, research topic, etc. Cognitive bias sits in the boardroom, throughout organizations holding innovation back.</p>
<p>The barrier for open innovation is to not be allowed to challenge this &#8211; the increasing difficulty is that determination to structure an appropriate brief, set screening targets that dismiss everything looking &#8220;left field&#8221; is placing constraints in our thinking, evolution or engagement processes&#8221;</p>
<p>So we are both equally cognitively trapped and cursed with existing knowledge. Not a good place to be when it comes to innovation.<br />
<b></b></p>
<p><b>Also we seem to “lock in” our decisions far too early</b><br />

<!-- [if gte mso 9]&gt;-->I’ve offered up before that much of the “fuzzy front end” seems to ignore or downplay so much that could be more than helpful to us in exploring innovation that &#8216;makes a real difference&#8217;.</p>
<p>In a past argument of mine I have suggested we need to extend the innovation funnel back before we bring it into the more traditional innovation funnel process. In an article on this “<a href="http://paul4innovating.com/2011/04/13/the-new-extended-innovation-funnel/">the New Extended Innovation Funnel</a>”</p>
<p>I am suggesting we spend far more time in the depth of (alternative) evaluation, well before even the idea stage. It can offer up a different richness of thinking.</p>
<p>We need to start thinking more in ‘concepts’ where we can explore as so many of the different connecting points that we can come across from our increasing open networks that can offer such a variety of trigger points.</p>
<p>Today we screen these out as the brief is encouraged to be ‘tightly written’ or the time we have been given is ridiculously limited. If we could only open this up and use the open innovation principles more in ourselves being more receptive in thinking and possibility, we might see different innovations emerging that offer a more &#8216;transforming&#8217; effect on our innovation activities..</p>
<p>If we could allow our minds to be open to possibilities that whole lot earlier, being less fixated, to explore richer possibilities that might be far more transformational, we might have less incremental moments. We lock in to ideas that &#8216;simply&#8217; aligned to what we already do they ignore real innovation breakthroughs .</p>
<p>We need to open up our thinking to these nascent concepts. Ones that show early signs of where there might be some &#8216;weak signals&#8217; that should be picked up upon as offering promise if we work on them and make the different connections to make these transforming to our business.</p>
<p>We often allow our fixations, bias and the consequences to make it all intensive on the incremental, this huge bias on the ‘here and now’ for the necessary delivery within the existing time horizons.</p>
<p>My very argument for seeing innovation across <a href="http://paul4innovating.com/2011/08/17/the-value-of-managing-innovation-across-the-three-horizons/">three horizons</a> is this lack of breakthrough in products, in our thinking, that organizations need and eventually this leads to the innovation deficits that catches so many organizations unaware.<br />
<b></b></p>
<p><b>We need to open our minds to possibilities</b><br />
We need to challenge our cognitive bias far more. Hopefully in that less pressured early concept stage, to allow the ‘forming’ idea to ‘percolate’ before it enters the established and traditional innovation funnel.</p>
<p>You know the one, that magical place, where it has to perform in <a href="http://paul4innovating.com/2012/07/17/self-inflicted-wounds-caused-by-jumping-hurdles-and-closing-gates-on-innovation/">jumping the hurdles, crossing the barriers</a> that we have lovingly set up to make us more efficient and productive in our innovation processes. Sadly those that often give us even more self-inflicted wounds where <a href="http://en.wikipedia.org/wiki/Fallacy">logical fallacies</a> take hold to win arguments.</p>
<p>Why do I suggest trying to make connections so early on, doesn’t that conflict with cognitive bias and that aspect of our need to make our necessary connections? So as to relate it to our experiences so that we can filter and judge it.</p>
<p>No, because we do suffer from this ‘curse of knowledge’, the more we know, the more we make a personal judgement, that can often be so wrong or just outside our existing experiences.</p>
<p><strong>How can we overcome cognitive bias? Tackling this differently.<br />
</strong><br />
We need to fight those very cognitive traps as the more it is like something we know the more we will shape it to this. That is the very reason we must open our minds, to allow a new fresh thinking to emerge into something more transformational, more new to the world and challenge our existing thinking.</p>
<p>I believe there are ways we can tackle these traps, solutions are actually all around us if we can make some new connections.</p>
