I quote &#8220;I’d say Amazon are “<strong><em>asset heavy</em></strong>” whereas Alibaba remains <strong><em>“asset light”</em></strong>.</p>
<p>They might be operating at the two ends of the current internet trading spectrum and are coming from different market maturity positions but it is the asset management that is becoming critical for delivering the profit or dragging performance.</p>
<p>Now Amazon is far from &#8220;asset heavy&#8221; when you compare them to the Industrial companies like GE but asset orchestration is seemingly getting far greater management time for all companies it seems. The lighter you are, the more likely you are to be more flexible and adaptive to respond to more disruptive challenges being faced by industries that are undergoing the shift to being more &#8220;digitally enabled&#8221;. Alibaba is very much a good asset orchestrator.</p>
<p><span id="more-13539"></span></p>
<p>I wrote a post some time back called &#8220;<a href="http://box2077.temp.domains/~paulfoui/2014/08/21/asset-orchestration-is-required-for-more-dynamic-innovation/">Asset Orchestration is required for more Dynamic Innovation</a>&#8221; and offered a thought (or two) such as &#8220;you must orchestrate the capabilities, to purposefully build what is needed to deliver the final result&#8221;. At the time I had been reading some work undertaken to frame this asset orchestration by Sirmon et al during 2007 and 2008 that focused on the different actions of the manager, or asset orchestrator.</p>
<p>In this research they (Sirmon et al) suggest there are <em><strong>three primary stages of structuring, bundling and leveraging resources</strong></em> for the purpose of creating new value for customers and gaining competitive advantages, however temporary in today’s world. It is why this needs to be dynamic, ever evolving, to keep orchestrating your assets continually and it was not until recently I made a further set of connections into asset orchestration. Let me repeat these as they are increasingly important in the world of platforms and ecosystems.</p>

<p>The three primary stages of asset orchestration can be broken down:</p>
<ul>
<li><strong><em>Structuring</em></strong> involves <strong><em>acquiring, accumulating and divesting</em></strong> resources to form the organization&#8217;s resource portfolio.</li>
</ul>
<ul>
<li><em><strong>Bundling</strong></em> of integrating resources to form capabilities, that can<strong><em> stabilize</em></strong> or provide incremental improvements to existing capabilities, or that <strong><em>enrich</em></strong> and extend existing current capabilities and thirdly, <strong><em>pioneer</em></strong>, which creates new capabilities.</li>
</ul>
<ul>
<li><strong><em>Leveragin</em><em>g</em></strong> involves a sequence of processes to exploit the organization&#8217;s capabilities to take advantage of specific market opportunities. This includes <strong><em>mobilizing</em></strong>, offering a clear plan or vision of needed capabilities, <strong><em>coordinating</em></strong> for ways to integrate these necessary capabilities and finally, <strong><em>deploying</em></strong> to achieve a resource advantage (or gain) that promotes market opportunities and instills more entrepreneurial strategies to exploit new resource configurations</li>
</ul>
<p><strong>A new moment of recognition for me was tucked away in my past research</strong></p>
<p>The catalyst to this recent light bulb moment (well for me) was a thesis written by Javier Busquets, while at the Copenhagen Business School. His paper was &#8220;<a href="https://www.google.ch/url?sa=t&amp;rct=j&amp;q=&amp;esrc=s&amp;source=web&amp;cd=1&amp;ved=0ahUKEwjC6ti1nJLSAhVH2RoKHYwLDSIQFgghMAA&amp;url=http%3A%2F%2Fopenarchive.cbs.dk%2Fbitstream%2Fhandle%2F10398%2F8164%2FJavier_Busquets.pdf%3Fsequence%3D1&amp;usg=AFQjCNGn9U5f91dHgI143wHWgBiSy6WqUw&amp;sig2=MtMS-10dLe1XYwZEqKaTPQ&amp;cad=rja"><strong>Orchestrating Network Behavior for Innovation</strong></a>&#8220;, written in 2010 but becoming increasing relevant to today&#8217;s world of managing assets more lightly.</p>
<p>We are seeing a change taking place around the building of networks and the way organizations are forming coalitions through ecosystems and platforms and in combining new technologies and blending business fields. Again I think Alibaba is doing a really good job of that. They are deliberate orchestrators. They are agenda setting, mobilizing, consolidating and coordinating different points of emerging value.</p>
<p>Within the thesis of Javier Busquets, he evaluates much of the published literature that ties up with dynamic capabilities, the network effect and capacity building and the constant way these orchestrators keep extracting more value from the network, that continues to expand.</p>
<p>I have been building my own understanding of these in (yet another) <strong><a href="https://innovationfitnessdynamics.com/">dedicated posting site</a></strong> for building Innovation Fitness Landscape Capabilities into Organizations.  Orchestrators seemingly are keeping pushing the boundaries and moving their relationships into this constant dynamic evolution. Arguable orchestrating, as seen this way, sets a new innovation path we all need to understand and I keep pursuing.</p>
<p>I particularly valued Javier&#8217;s Chapter 3: &#8220;Orchestrating Network Behaviour for Innovation&#8221; as it connected again a part of separating out in <strong><a href="https://ecosystems4innovating.wordpress.com/">the ecosystem and platform</a></strong> work <strong><a href="https://ovoinnovation.wordpress.com/">Jeffrey Phillips</a></strong> and I are undertaking, the differences between old economies and new is increasingly coming up.</p>
<p><strong>One highly relevant observation</strong></p>
<p>One comment he made was &#8220;<em>orchestrating is a function of (1) changing the rules of the game to keep the game alive and (2) avoiding disruptions, thus ensuring continuity through the connection between the old and the new, or between past behavior patterns and the present and future ones.</em>&#8221;  It is balancing the difference forces coming into play increasingly in a world of ecosystems and platforms of leveraging external resources and keeping them highly dynamic.</p>
<p><strong>Shaping new boundaries</strong></p>
<p>So is asset orchestration becoming increasingly critical in the age of ecosystems, platforms and managing technology and data? As we build our understanding of the power of this connectivity we are constantly changing the rules. As Javier Busquet suggests, it is about &#8220;<em>shaping new boundaries</em>&#8220;, ones of opening up new space, opportunities and sources of innovation, to build new platforms for discovery and collaboration potential and build new, differentiating capabilities to innovate.</p>
<p><strong>Combining views- the three horizons and modes of commitment to innovation</strong></p>
<p>One visual got me excited. It just fitted with my extended view of how the three horizons can be taken out and extended further. In adapting his original diagram I have added this 3H view.</p>
<p>It takes the 3H framework into the very need of today, developing the thinking of each of the three horizons to work towards our transformation from the solo organization offering (disconnected) products and services into ones that connect technology by platform participation and ecosystem exploration for greater innovation. Here is my adapted visual and opens up my thinking even further.</p>

<p>So I do feel asset orchestration is rapidly becoming a critical management need to manage effectively. It is recognizing its potential in managing the asset dynamics to deliver innovation that stays ahead of the curve as we expand out and collaborate on a range of platforms and ecosystem engagements to navigate towards a different future.</p>

<p><strong>We need to &#8216;asset orchestrate&#8217;.</strong></p>
<p>One of our blind spots is perhaps the focus on pursuing and organizing around innovation just within an organization and not being as aware of all that is externally going on around us.</p>
<p>There are continued and rapid shifts taking place outside the walls of our organizations, constantly occurring and changing, often it becomes a ‘race’ between spotting an opportunity and executing on it before your competitors do, or the market further moves on and it becomes a lost opportunity to have exploited.<br />

There is an awful lot of <a href="http://paul4innovating.com/2011/02/07/orchestrating-the-new-dynamics-of-innovation-fitness/">dynamics </a>to consider and are we not just capturing the dynamics of the constant changes but ‘fit’ enough within our organizations to read and react to these in more dynamic ways.</p>
<p>Much of what an organization does is simply perform through its established routines, managing the passages that lead from one ‘event’ to the next. These form much of the activities, yet these should never be seen as the end, only the prelude.</p>
<p>We need to fully appreciate the complexities of all the interactions needed to make innovation more dynamic. That’s constantly changing and evolving and like a piece of music, it needs this conducting to be thoughtfully managed through the whole piece, the routines and the new understandings and interpretations.</p>
<p><strong>To manage and orchestrate means to lead, frame, conduct and set the tempo.</strong></p>
<p>The clear intent of any orchestration is the need to extract the underlying value. The person responsible, our conductor, is responsible for managing and searching for new innovations and they need to determine the path.</p>
<p>They need to coordinate and integrate all the activities, they need to draw out new learning, new interpretations of the knowledge collectively gathered and reconfigure it all, to deliver something different, fresh and new to the world.</p>
<p>When we begin to want to orchestrate across external innovation networks we not only need to know ourselves extremely well, we also need to know what others can bring and what is missing.</p>
<p>Networks and relationships, interactions and knowledge flow needs to be dynamic, they need to be somehow captured and translated, transformed and often reconfigured</p>
<p><strong>Picking up the baton we need to pull together the different fragments</strong><br />

<p>There is limited academic research into this but it becomes significantly richer in its importance when you tie it into dynamic capabilities.</p>
<p>Also as we increasingly need to understand the value creation in building our networks and relationships, the need for asset orchestration increases so as to build a pathway through gathering knowledge and what you can learn that leads you towards new innovation.</p>
<p>As our organizations become increasingly dependent on the specialization the coordination task becomes far more complex and difficult. We constantly need to search, select and configure our resources and capabilities.</p>

<li>This <em><strong>leveraging</strong></em> includes <strong><em>mobilizing</em></strong>, offering a clear plan or vision of needed capabilities, <strong><em>coordinating</em></strong> for ways to integrate these necessary capabilities and finally, <strong><em>deploying</em></strong> to achieve a resource advantage (or gain) that promotes market opportunities and instils more entrepreneurial strategies to exploit new resource configurations</li>
</ul>
<p><strong>We are all facing these needs for greater asset synchronization or orchestration.</strong></p>
<p>We need to learn also that innovation needs this growing orchestration, due to this increasing move from firm-centric to network-centric innovation. In my understanding an orchestrator, they need to manage the tempo, know where and when to cue in the different players (learning) and inject the intensity into the performance.</p>
<p>We are dealing with managing the tempo, interpreting the different passages and movements as interactions become distinct, providing fresh value to build upon.</p>
<p>We need to learn to identify, assimilate and exploit far more than ever, the value of knowing your innovation fitness, your dynamics and the terrain you wish to traverse in new innovation activity becomes even more critical.</p>
<p>To create and to extract does clearly need to understand the what, why, where, when and how it needs to go about this.</p>
<p><strong>The orchestrator needs to orchestrate.</strong><br />

<p>I have reconfigured my thinking around what will influence the evolution leading from internal innovation capabilities to a whole ‘network’ of these.</p>
<p>It still relies on how you purposefully build and conduct these capabilities and competencies. Orchestration is fundamentally dynamic, full of uncertainties but the need is still to connect the parts to deliver the right result.</p>
<p><strong>Definitely, the dynamic view of orchestrating our assets is needed</strong></p>
<p>Finally, orchestration has for me become very important to my ongoing work on the <a href="http://paul4innovating.com/2013/09/04/approaching-innovation-through-fitness-dynamics-needs-a-structured-approach/">dynamic innovation capabilities</a> for recognizing your innovation fitness landscape and the gaps.</p>
<p>These become even more of a challenge when different perspectives and competencies enter the mix, where we urgently need to understand the ‘<a href="http://innovationfitnessdynamics.com/">dynamics of innovation</a>’ even more.</p>
<p>We need to not just know the appropriate resources; we need to work on the skills, processes, routines, organizational structure and disciplines that enable firms to build, employ and orchestrate mostly our intangible assets relevant to satisfying customer needs and which cannot be replicated by competitors.</p>

										<content:encoded><![CDATA[<p>In my work investigating different aspects of innovation activity, one thought tends to dominate my thinking and that is orchestrating the dynamics within innovation: “<em>How do we achieve a better understanding of the dynamics of innovation within our capabilities to be more successful?”</em></p>
<p>I’ve already written in previous blogs about the need of “<em>constantly checking for the pulse of innovation</em>” ( <a href="http://bit.ly/c3G0Ta">http://bit.ly/c3G0Ta</a>) and suggesting the way to “<em>open up your thinking to dynamic capabilities for innovation success”</em> (   <a href="http://bit.ly/bxTeYO">http://bit.ly/bxTeYO</a>).</p>
<p>I’d like to take this one step further in this blog and outline my thinking on innovative fitness landscapes and why they are essential to understand.</p>
<p><strong>Each organization needs to know its Innovation Fitness Landscape-<em> why?</em></strong></p>
<p>There is a pressing need for a firm is to consistently build and reconfigure internal and external competencies and capabilities to address rapidly changing environments.</p>
<p>It is the mastering of this ability to achieve new, more innovative forms in rapid changing market conditions that will enable certain organizations to emerge as the winners of the innovation race.</p>
<p>This view requires a more ‘dynamic’ set of capabilities. Often the question becomes one of “<em>which are the critical ones to focus upon to improve the chance of greater success?</em><br />
<span id="more-627"></span>Knowing your fitness landscape does provide a good understanding of your existing position and set of capabilities and can ‘point’ you towards the ones that you need to have to move towards to have in place to improve your innovation capacity and achieve closer to your goals.</p>
<p><strong>Survival of the fittest dominates </strong></p>
<p>Each organization has limited resources, it is to know where to focus your limited resources to maximise your abilities to deliver better innovation.</p>
<p>The key is to map out those current innovation capabilities to the tasks (and aspirations) at hand and identify the opportunity spaces and gaps that need to be filled to match aspiration with abilities, so as to deliver against the stated strategic need.</p>
<p>It does seem Darwin seemingly raises his head in much of what we do to simply keep up and adapt. So we do need to understand innovation in more of its entirety not only to survive but to thrive.</p>
<p><strong>So what are Innovation Fitness Landscapes?</strong></p>
<p><em>“The greater the fitness to innovate will equate to more value creation potential.”</em></p>
<p>I believe we do need to provide a solution to this understanding the innovation challenge by constructing a more comprehensive framework.</p>
<p>Part of my present work is to find a working model to achieve this, I&#8217;m getting close.</p>
<p>It is this critical need of any business organization or country for wealth creation through (new) growth and successful innovation lies in understanding the path to achieving this. But what are the factors, the enablers to support this? It is by identifying the more dynamic capabilities and then plotting these to understand your existing ‘fitness’.</p>
<p>There is still today far too much of a ‘piecemeal’ approach in evaluating the inter-related dynamics needed for innovation still going on, both at Government and Organizational level. We need to see this differently, to tackle it in a more comprehensive manner.</p>
<p>If you can imagine that you are looking out over a range of mountains and valleys and you need to determine your journey to get from one point to another as your goal.</p>
<p>You need to understand your fitness and in this case your innovation fitness of what is needed to achieve your goals with the resources you have available or understanding what will bridge those gaps and transverse the challenges you face.</p>
<p>Let me explain this a little more.</p>
<p><strong>Let’s mix the theory of fitness landscapes with your innovation objectives</strong></p>
<ul>
<li>By firstly mapping out your innovation capabilities to the task at hand enables you to understand and relate to what is needed- we call that the context for innovation.</li>
<li>Innovation Fitness Landscapes helps in this task by identifying the opportunity spaces on where you need to focus your efforts‐ <em>and apply</em> <em>the appropriate resources to navigate the terrain</em>. The greater understanding of the ‘fitness points needed’ can transform your innovation landscape potential, or in business parlance, achieve your goal.</li>
<li>Achieving this fitness accelerates your opportunities into final tangible outcomes. Here is a little bit of the theory:  you look for those critical factors that will give higher value potential or ‘peaks’ that are more valuable to your needs. The more ‘rugged’ the landscape, the tougher the innovation challenge, can also determine the greater fitness for the rate of innovation.</li>
<li>The height of the peaks in these landscapes, the greater value placed upon them, illustrates how intense the innovation challenge is, and the number of critical peaks shows how diverse its potentially is to provide the appropriate resources.</li>
<li>The ability to identifying the emerging patterns provides the need to act and invest, <em>making adaptive even exploratory walks to</em> <em>provide the appropriate resources needed </em>so as to move you to the higher fitness points where innovation viability is enhanced and needed to be so as to resolve the challenges faced. You need to experiment, to take these exploratory ‘walk’s to realize the potential and learn how to scale accordingly.</li>
<li>Greater fitness equates to more value creation potential. The ability to inter‐couple landscape entities, to constantly combine the different capabilities in different often unique ways and exploit individual interactions alters your dynamics to innovate and does improve repeatable cycle times from this constant recreation potential.</li>
<li>The key  is to know what these capability points are- by dynamic linking those that are important and ignoring those that are not.</li>
<li>By learning from these experiments or adaptive walks you can quickly operationalize routines that can be quickly absorbed across the organization and so reduce uncertainties and strengthen the capabilities.</li>
<li>The ability to create ‘natural tensions’ from this fitness learning triggers the need to further explore and search out different combinations, this adds even further to your dynamics of innovation understanding.</li>
<li>Clear distinctive capabilities emerge; these are your dynamic points for innovation.</li>
</ul>
<p><strong>Act effectively amid uncertainty</strong><br />
There is a consistent need to keep looking around us; on what is going on, what has happened in the past, what is alongside us, what might be ahead and the people and resources we have available.</p>
<p>This is taught to anyone who wants to be well equipped in any mountainous area. We need to be prepared as best we can in business and be ready to anticipate different scenarios and predictions- to be ready to be more adaptive and agile. Innovation requires that.</p>
<p>It is knowing this so-called innovation terrain, understanding the opportunities or possibilities around us along with appreciating the time pressures, positions both internally and externally in the market that provide us much of the context of why we need to innovate in a certain way.</p>
<p>Knowing the intensity of your innovation challenge gives you a better appreciation of what is needed to resolve these challenges- <em>your innovation fitness</em>.</p>
<p>In our understanding of the often ‘diverse’ set of challenges you have to overcome and knowing what is available to you and what you need to find to bridge any gaps becomes essential. The obtaining of insights for innovation enables you to relocate or locate the resources that are capable to be combined to traverse the landscape (or challenge) and innovate better.</p>
<p><strong>Innovation is complex but can be modelled.</strong></p>
<p>Innovation is complex, it is the intricate and often multiple intertwined interactions and relationships that lead to innovation. The greater the connectivity and interdependence that spreads across the organization and externally in our more open innovation initiatives does affects the actions, decisions and behaviours throughout the whole innovation ecosystem. We often talk about the cultural and environment needed to innovate.</p>
<p>Knowing the inter-coupling points mapped out in an innovation fitness landscape, depicting the richness of individual interactions and combinations can alter the dynamics and your thinking of where you need to place your scarce resources to innovate better and in more sustainable ways.</p>
<p>Knowing what is dynamic, those critical determinants within your innovation capabilities do lead you to achieve new and innovative forms of competitive advantage.</p>
<p>I feel it is worth understanding your present fitness levels and knowing what is required to get you to become a more ‘fit’ for the purpose to innovate on a consistent, repeatable basis.</p>
