I believe there is a strong positioning proposal for forming an Intelligent Integrated Energy Ecosystem to confront the growing Grid Crisis.

Let’s Frame the Challenge– Across Europe, as well as the United States of America and multiple countries or regions globally, electricity grids are reaching structural limits

Increasing renewable penetration, growing electrification, distributed energy resources (DER), and the rise of prosumers have created a coordination problem of enormous complexity.

Taking a different approach to this forming a Grid Alliance

Today’s grid challenges are not the result of technology gaps—they result from ecosystem gaps:

Fragmented renewable integration approaches

Distributed assets without unified aggregation or operational schemas

Intermittency unmanaged across boundaries

Grid operators unable to access DER flexibility at scale

Investors, OEMs, aggregators, policy makers and system operators working in parallel—not together

This is the classic coordination failure that the Intelligent Integrated Business Ecosystem (IIBE) I have been building was made to find a resolution.

The grid is no longer just a “utility problem.” It is a multi-party ecosystem design problem requiring shared infrastructure, neutral governance, and coordinated intelligence.

A Radically New and Different Proposal:

**The Grid Alliance — An IIBE-Designed Energy Ecosystem**

One potential part of a cluster of Energy Flexibility & Resilience Ecosystem Alliance.

Inspired by exemplars such as the AMPShare Battery Alliance, the proposal is to create a neutral, orchestrated, multi-party Grid Alliance where competitors and stakeholders collaborate on shared infrastructure, shared intelligence, and interoperable standards—while continuing to innovate, compete, and differentiate on applications, markets, and services.

This Alliance would become the coordination fabric enabling Europe’s energy transition to operate at speed and scale.

Why the AMPShare Alliance Offers Potentially Breakthrough Templates

The AMPShare Battery Alliance demonstrates a strategic principle central to IIBE thinking: it rose above competition by collaborating on the foundational layer to unlock greater markets, greater speed, and shared system-level benefits.

Studying this through an Ecosystem Lens any Energy Ecosystem alliance can gai key transferable design lessons that “dampen” competition and elevate co-creation:

1. Shift from Product Logic to Platform Logic

As AMPShare made the battery the platform, the Grid Alliance makes grid flexibility, DER orchestration, and shared intelligence the platform.

2. Standardisation Creates Network Effects

Shared grid data models, interoperability standards, and aggregation protocols would unlock exponential value. More participants → more benefit → more adoption → greater resilience.

3. Coopetition at Its Best

Participants collaborate on the grid-level infrastructure while competing on energy services, optimisation algorithms, customer propositions, and market participation models.

4. Lowering Transaction Costs Across the Entire System

Just as AMPShare removed friction for consumers, a Grid Alliance can without doubt remove friction for:

DER participation

Interoperability

Cross-market flexibility trading

Grid services procurement

Investment flows

5. Governance Enables Scale

A neutral platform, transparent rules, staged innovation cycles, and open membership would create credibility and attract new entrants—including start-ups, innovators, and regions lacking legacy infrastructure advantages.

6. Multi-Sided Value Creation

The Alliance increases value across all stakeholder groups: so fully engagement them

Grid operators: visibility, flexibility, stability

DER owners: revenue, access to markets

OEMs: expanded demand for devices, inverters, storage

Retailers/aggregators: new service models

Regulators: faster compliance and implementation

Communities & consumers: resilience, lower cost, energy security

Investors: predictable scale and reduced risk

The Ecosystem Opportunity- Addressing the Crisis head on

Current Drivers Are Creating “Fertile” Ground to Explore

1. Renewable Penetration is Reaching Critical Stability Limits– The system is buckling under variability, inertia loss, and complexity.

2. Battery Costs Have Collapsed -Mass storage and local batteries can be orchestrated into a virtual grid asset—if standards exist.

3. Regulatory Windows Are Opening (e.g., FERC Order 2222 equivalents in Europe) – Policymakers increasingly mandate DER participation and interoperability.

4. Timelines for Grid Reinforcement Are Too Long Twenty-year infrastructure cycles cannot support five-year energy transitions.

5. Value Is Shifting From Assets to Coordination – The future energy system is less about building more assets and more about orchestrating what already exists.

This is exactly the IIBE lens: intelligence + integration + interconnection as the way to “question and form”

The Proposal Suggested:

A Grid Alliance Based on the IIBE Framework

The Alliance would use the IIBE (Integrated Interconnected Business Ecosystem) as its structural architecture:

1. The Outer Purpose & Shared North Star

“To build a resilient, interoperable, intelligently coordinated energy system that supports the renewable transition, reduces risk, and accelerates grid stability through shared ecosystem collaboration.”

2. The Three Zones of the Intelligent Ecosystem to explore as “trigger points”

Zone 1 — Shared Intelligence & Visibility (The Adaptive Engine)

Common data models and exchange frameworks

Real-time system visualisation across DER, storage, grid flows

Shared analytics for forecasting, optimisation, and incident prevention

AI-based grid orchestration complements human oversight

Zone 2 — Shared Infrastructure Layer (The IIBE DOS)

Interoperability frameworks for DER and battery systems

Standardised aggregation protocols

Coordinated flexibility markets

Technical standards for VPP integration

Security, safety and certification frameworks

This is the “battery platform” equivalent: the layer everyone must unite around.

Zone 3 — Differentiated Value Creation

Each party competes and innovates on:

Consumer energy services

DER optimisation tools

AI optimisation models

Demand response offerings

Community energy platforms

Market-facing products

Competition remains vigorous—but anchored to a shared foundation.

Why a Grid Alliance Is Necessary Now

1. The Problem Is Systemic, Not Individual

No single company, utility, regulator, or technology stack can stabilise the grid alone.

2. Ecosystem Dynamics Create a Multiplying Effect

Coordinated action increases adoption and performance far faster than isolated efforts.

3. Alliances Outperform Bilateral Models in Complex Transitions

The EV charging industry, smart home platforms, and battery alliances show that ecosystem-level coordination beats proprietary silos.

4. Without Cooperation, Everyone Loses

The cost of grid failure—blackouts, curtailed renewables, stranded assets, political backlash—far exceeds the cost of collaboration.

Finding the Strategic Benefits for all within the Energy Alliance

For Grid Operators

Increased predictability

New flexibility resources

Avoided grid reinforcement costs

For Consumers & Communities

Fair access to participation

Lower cost energy

More reliable systems

For OEMs & Tech Providers

Expanded market adoption

Faster ROI

Lower integration complexity

For Regulators

Practical implementation of policy goals

A coordinated partner for system-wide planning

For Investors

Lower risk through standardisation

Predictable scaling pathways

Higher confidence in returns

**The Call to Action:

Rise Above the Competition for Shared System Success

The grid crisis is the classic ecosystem moment: the system is failing not from lack of technology but from lack of coordination, integration, and shared intelligence.

The lesson from AMPShare is clear: Interoperability and shared standards unlock a market far larger than any single player can create alone.

A Grid Alliance—designed with the IIBE as its guiding architecture—offers a credible, neutral, strategic platform for bringing together:

Utilities

OEMs

DER aggregators

Storage providers

Policymakers

Grid operators

Investors

Research and innovation bodies

Communities and prosumer groups

Regulators

The aim is to solve together what no one can solve alone.

This is the moment where ecosystems become the operating model of the energy transition. It is the time to think and design in Ecosystems to build out those more connected and integrated solutions needed for the Grid Crisis we are facing today.

Background and Introduction

I enjoy the value of building different thoughts through Mind Mapping. They trigger as well as pull together different strands. In a world that seems to be facing a new world order in trade, collaboration and cooperation, we need building mechanisms that can adapt and give a better resilience in “selective” networks. For me, building and designing Business Ecosystems offers a different way of enabling growth, different value and worth.

So let me tell you the story of Business Ecosystems in a modern world

In today’s rapidly evolving world, the concept of ecosystems has emerged as a critical model for achieving sustainable growth and addressing complex challenges. Ecosystems, in this context, refer to networks of interconnected entities—whether they be businesses, communities, or technologies—working collaboratively to create value and drive innovation.

The imperative of ecosystems is becoming increasingly evident as we navigate a more interconnected world, where working together isn’t just beneficial, but essential.

Real World Realities

The real world presents a plethora of interconnected challenges and opportunities that necessitate a shift from isolated efforts to collaborative ecosystems. We need to learn how to trade, grow and find value in quicker and more fluid and adaptive ways. Greater connectivity potential has unveiled unprecedented avenues for cooperation and information exchange, thereby enhancing the collaborative advantage potential. However, these opportunities come with complex challenges that require creative solutions and co-creation. Nothing that remains ‘static’ gives value for long, we need to build the dynamism and constant new knowledge into our thinking. Ecosystem thinking and design offer real potential:

Greater Connectivity Potential

The advent of advanced communication technologies has made it possible for individuals and organizations to connect and collaborate across geographical boundaries and operate on shared platforms their knowledge and experiences. This greater connectivity potential has enabled the sharing of ideas, resources, and expertise, fostering a culture of innovation and problem-solving able to think in bolder, more creative and bigger ways. It is through these interconnected networks that we can address global issues more efficiently and effectively. It is enabling us to solve more complex customer needs through this combining a network of potential.

Collaborative Advantage Potential

Ecosystems offer a collaborative advantage by bringing together diverse perspectives and capabilities. In an ecosystem, each participant contributes unique strengths, creating a synergy that is greater than the sum of its parts. This collaborative approach is essential for tackling complex challenges that no single entity could solve on its own. By leveraging the collective intelligence and resources of the ecosystem, we can develop innovative solutions and drive progress in new and radical ways that are hard to replicate by others due to the uniqueness found in the collaborative network

Complex Challenges

The modern world is rife with complex challenges that require multifaceted approaches. From climate change to economic disparities, these issues demand solutions that go beyond traditional methods. Businesses face no different challenges in offering added value to customers, often restless in dealing in fragmentation at a time they expect the many (transactional) parts should be connected into one application or transactional point. Ecosystems provide a framework for addressing these challenges by integrating diverse perspectives and expertise, fostering creativity, and enabling co-creation. We need to break down complexity into the parts that a diverse group of collaborators can build out together, from their unique and different perspectives.

Creativity and Co-creation

Creativity is a cornerstone of ecosystems, it enables innovation and offers the potential for collaborative breakthroughs that surpass the existing offering. By bringing together individuals with different backgrounds and experiences, ecosystems foster an environment where innovative ideas can flourish. Co-creation, the process of collaboratively developing solutions, is a key element of ecosystems. It allows for the pooling of resources and knowledge, leading to more effective and sustainable outcomes. Co-creation enables learning built on human endeavor mixed with richer data insights, greatly accelerated by AI, prompting and triggering new concepts, notions and theory to test, prototype and explore.

More Interconnected World

Our world is becoming increasingly interconnected, with economies, societies, and technologies intertwined in complex ways. This interconnectedness creates both opportunities and challenges. On one hand, it allows for greater collaboration and innovation; on the other, it presents difficulties in managing and sustaining these networks. Yet, the opening up to the diversity offered in structured and managed ways that move purposefully towards emerging visions allows those ‘different voices’ into the discovery and shaping that this diversity provides through seeking out, to listen and interpret and strength solutions.

By Working Together We Gain

In this interconnected world, working together is not just a choice—it is a necessity. Collaboration is essential for addressing global challenges and achieving sustainable growth. Ecosystems provide a platform for this collaboration, bringing together diverse entities and enabling them to work towards common goals. By fostering a culture of cooperation, ecosystems help us navigate the complexities of the modern world.

Constant Re-work Impacts Speed, Scale & Scope

In ecosystems, constant re-work and iteration are essential for adapting to changing circumstances and improving outcomes. However, this process can impact the speed, scale, and scope of operations. Balancing the need for continuous improvement with the demands of efficiency is a key challenge in ecosystem management. The modern view is make it, learn from it, break it if needed, and then rapidly offer the better solutions that improve on the existing, otherwise abandon it and start again from the understanding.

Entire Pictures Are Incomplete But Needed To Emerge

In an ecosystem, no single entity has a complete picture of the situation. It is through the collaboration and integration of diverse perspectives that a more comprehensive understanding can be achieved. While the entire picture may be incomplete, it is needed to guide decision-making and drive progress until that ‘end result’ provides the vision confirmation and understanding of the need by proving new value and worth.

Sustaining Future Needs

As we look towards the future, the need for sustainable ecosystems becomes increasingly important. Ecosystems must evolve and adapt to meet the changing needs of society and the environment. By fostering innovation, collaboration, and sustainability, ecosystems can help ensure a better future for all. We can design into the product or service the ability to regenerate from its parts when it becomes obsolete and reuse. The ability strives towards building the network of collaborators that seek in their work balancing environmental, social, and economic considerations. Transparency of purpose forms part of the Governance within the collaborating parties.

Conclusion

The imperative of ecosystems in a modern world is clear. By leveraging the power of interconnected networks, we can address complex challenges, foster creativity, and drive sustainable growth. We need to build and design the integrated interconnected Business Ecosystem .Ecosystems provide a framework for collaboration, enabling us to work together towards common goals and navigate the complexities of our interconnected world.

As we move forward, it is essential to embrace the ecosystem model and harness its potential to create a brighter future as it leads to a different, more collaborative way, to manage the today and our future in adaptive and resilient ways, not possible by one organization alone. We need to become more reliant on each other, standing alone is eventually self-defeating.

I have recently been reworking my views on Business Ecosystems in their thinking and design. They are recognizing a fundamental shift in how we approach problem-solving and value creation. We need to continue to urge businesses to move away from often isolated, linear models towards this thinking and design, forming around being interconnected, based on dynamic systems.

It is moving towards a collaborative, interconnected design that makes for a radically different mindset where complex relationships, where value co-creation and balancing both short-term and long-term become central for sustainability and protecting a viable future.

We do need to recognize Business is on a Burning Platform: Why Traditional Approaches Are Failing

Why? Well, we are caught in a very hyper-connected, rapidly evolving global landscape, evolving, adapting and adjusting far quicker to events and shifts in consumer attitudes and needs. The traditional business models were built on maximizing efficiency built on economies of scaling and finding individual distinctive competitive positions, defended and protected. This approach is under fundamental attack, becoming obsolete at an unprecedented rate for many reasons.

Consider these critical insights:

Disruption is the New Normal, being threatened by agile and disruptive technology evolution

Macro-impacts seen

Average company lifespan on the S&P 500 has shrunk from 61 years in 1958 to just 18 years today

52% of Fortune 500 companies have disappeared since 2000

Technological and market shifts are occurring with exponential, not linear, speed

Micro-impacts constantly emerging

The market is full of early adapters, constantly experimenting and embracing different business models based on agility, technology, AI, access to early funding, and encouragement to experiment.

There is a constant shift towards new and emerging competitors focused on disrupting existing and established markets by seeing fresh opportunities unexplored or not recognized by the incumbents

Established organizations face significant internal resistance to wanting to change, so organizations can’t mobilize internal resources, often built on rigid structures and management is reluctant to change on the risk of reducing short-term returns, impacting their own vested interests.

Market and product rigidity is becoming the straight-jackets and transformation is a notion that strikes fear, stifling creation, competition response and failing to embrace changes seen.

Loss of control, unlearning and re-learning, recognizing capabilities are based on outdated skill sets caught in organizational silo’s that hinder cross-collaborations and information sharing

The imperative of Ecosystem Thinking & Design: A Competitive Survival Strategy leading to more

Ecosystem thinking is more than a “simple” strategy change, it is a new philosophical approach to understanding and designing a complex system that places this priority on interconnectedness, collaborations, sharing in knowledge and discovered new value and embracing adaptive potential by experimenting, exploring and challenging existing norms with a new perspective of domain management that embraces different business collaboration design, the powerful embrace of technology, considering social impact and environmental sustainability in open ecosystem innovation designs.

The need is to grasp critical insights and reflect on how these change our thinking:

1. Seeking Adaptive Resilience

Traditional strategic planning is like navigating with an outdated map and structure, it is rigid in its process, lacking the dynamics it needs for today’s business world. Ecosystem Thinking provides a dynamic compass that unlocks sources of emerging value by opening up to rethinking how we operate:

Anticipates emerging patterns

Creates flexible response mechanisms

Transforms organizational rigidity into strategic agility

2. Value Creation Beyond Existing Boundaries

Moves from closed, competitive models to collaborative value networks

Enables rapid innovation through distributed intelligence

Creates multiple pathways for growth and adaptation

Thinking about the integrated business ecosystem

Concrete Business Implications

Set ambitious Financial Performance Goals

Companies practicing ecosystem strategies can aim for and demonstrate:

20-30% faster revenue growth

Improved risk management by sharing and focusing on the bigger picture of expanding thinking beyond a single item into a complex, value-driven set of offerings.

Enhanced innovation capabilities through exchanging knowledge, intelligence and diverse experiences

Greater market responsiveness by exploring, experimenting at faster pace and greater data-rich understanding.

Strategic Advantages that need to be achieved each and every time as outcome metrics

Reduced innovation cycle times through dynamic ecosystem thinking

Lower barriers to entry in new markets through imaginative collaborations

More robust and flexible organizational design that adapts and aligns to collaborative specifics

Ability to leverage external expertise and resources on a constant, free-flow of exchange and sharing.

Real-World Transformation Examples

Recognizing Ecosystem Revolutions take time, have complexity, new learning and growing mastery. long-term commitment and recognizing evolutionary paths are all around and need to be grasp quickly and with clarity of their future value.

Apple went from a one computer company, into iPod and I Tunes into their inflection point of I Phones to orchestrate developers, accessory, content creators, service providers as technology pushed boundaries of possibilities and opportunity.

Amazon started as a online bookstore, into a “everything” bookstore, moving into the Amazon Marketplace and the development of AWS offering new business models of logistic networks, fulfillment, media, pharmaceutical, grocery and healthcare

Salesforce started as a niche provider of CRM (in 1999) into a highly integrated business ecosystem providing specialized domain and customer-driven services, often through a targeted acquisition to build vast orchestrated connected networks

Microsoft offered the operating system management and productivity software that became “our” windows software. Through acquiring and learning how to adapt today into open, collaborative platforms into a vast technology platform provider for individual and enterprise providers.

There are many more examples, well established or emerging that have seized Ecosystem thinking and designing as core to how they undertake their business evolution. Did they see these opportunities when they first started, absolutely not but they were crystal clear in the value of interconnected and the need for dynamics to be core.

I believe the core factors for Ecosystem Orchestration in these cases lies in:

Interconnected Platform Development on a constant evolution

Generating value through meaningful dynamic interconnections

Designing adaptive, regenerative systems

Recognizing interdependence becomes our primary operating system

Recognizing the value of API’s and Open Development Tools through Marketplaces

Building the “Network Effect” for understanding, connecting and extracting value

Having Governance and Standards that build trust, common protocols and sharing mechanisms

The care and selection of Strategic Partnerships and bold investments recognizing the value potential

Constant transforming cultures and developing new cognitive capabilities

The importance of iterative learning and sharing collective wisdom

Implementing Ecosystem Thinking & Emerging Design: A Phased Approach– “the call to arms“

The need for a blueprint* that involves on a constant “looping effect”. In summary only:

Phase 1: Strategic Reconnaissance

Conduct comprehensive ecosystem mapping

Identify key interdependencies and potential collaboration points

Assess current organizational flexibility

Phase 2: Cultural Transformation

Develop cross-functional collaboration skills

Create platforms for knowledge sharing

Incentivize ecosystem-oriented thinking

Keep evolving, refreshing and changing multiple parts that stimulate and catalyses the whole

Phase 3: Adaptive Infrastructure

Develop flexible technological architectures that adapt, adjust and build out constantly

Create mechanisms for rapid experimentation, break it, learn and move on, reiterate or kill.

Build external and internal collaboration platforms that has synergies, interdependencies and exponential value potential that “yield” nee values from being interconnected.

Systemic Interdependencies that form a coherent ecosystem development and link strategic vision to operational reality that extracts the quality between the elements for offering the “source” of their value and resilience.

Risk Mitigation– shifting from today’s mindset into the connected ecosystem one

Traditional Approach Risks trap us and actually expose us

Increasing organizational inertia

Vulnerability to sudden market shifts

Diminishing innovation capacity

Talent attraction challenges, losses and providing the new competitors

Ecosystem Thinking Risk Management

Distributed risk through collaborative networks

Continuous learning and adaptation

Enhanced organizational intelligence

Attracting top talent through dynamic work models and working on distributed responsibility

Investment Perspective needs a major adjustment to managing costs, returns and sustaining value.

Short-Term Costs

Organizational redesign

Structural and ongoing operating costs (opening guide)

Training and cultural development

New technological infrastructure

Learning to collaborate openly and differently

Long-Term Returns

Sustained competitive advantage

Reduced vulnerability to disruption

Increased innovation velocity

Superior talent attraction and retention

Leadership Imperative

Ecosystem Thinking is not a choice—it’s a strategic necessity. The question is not whether to adopt this approach, but how quickly and effectively you can transform your organization. We need to move from that “stability paradox”, constant over-optimization obsessions, from transactional in nature to transformation in impact- recognizing the emergence of purpose-driven domain thinking.

We need to re imagine purpose and systematic thinking into the world of complexity and collaborations, it goes beyond the strategic pivot but recognizes the powerful combination of re-imagining human collective potential and emerging technology capabilities

The future belongs to adaptive, interconnected organizations that can learn, evolve, and create value faster than their existing or emerging competitors.

Many of those competitors will be forced or want to collaborate as the “economic pie” gets so much bigger as we transcend traditional boundaries for purposefully creating different interconnect value. One based on dynamic, generative value networks designed that multiply collective potential, seeing purpose-driven domain thinking and design opportunities in highly interconnected ways.

I leave you with this one thought “Stability is fundamentally unstable in dynamic environments“

Change is upon us. Do not ignore it, or think it will simply go away as a present fad, you can become quickly irrelevant yourself in this different world of pace in learning and adapting.

An extensive blueprint is being worked upon and will be released soon.

I do, it seems, work a lot on integrating systems. So much of this work is specifically focused on advancing innovation in processes, design, and flows through applying Ecosystem thinking and design. So much of what we discover seems to always fall between gaps in how we organize this into a cohesive whole getting to a commercial conclusion.

There are many reasons, for example, it could be in the handover from one person to another or team to team, it could be the ignoring of aspects that seemed unimportant earlier on, ignored as a concept progresses and completely forgotten at the final stages, yet this insight or nugget of information held the key to unlocking a discovery moment. We seem bad at integrating our thinking or processes, hence my constant “quest” to find ways to bring things together for integrated thinking and designs.

This is why I focus on Ecosystems in thinking and design. The other day I picked up on something in my research I felt was important within Business Ecosystems thinking. It took a while to put this into the understanding that “really” seems to talk to me and I hope you

Let me explain as I think it is important:

Firstly a brief explainer

The Integrated System needs a (simple) explainer

“To achieve Ecosystems the system cannot operate in isolation – they form an integrated system where each reinforces the others”

* Core mechanics and structured elements provide the foundation

* Growth mechanisms and value amplification drive expansion

* Adaptation mechanisms and dynamic nature ensure relevance

* Stability mechanisms and optimization create reliability and efficiency

* Environmental alignment ensures sustainability

Organizations that master these integrated ecosystem dynamics and interdependencies can become skilled architects and practitioners, creating extraordinary value through the dynamics of orchestrated interdependence.

These systems don’t operate separately—they constantly interact and reinforce each other:

The foundation enables growth by providing a stable platform for expansion

Growth creates resources for adaptation and optimization

Adaptation ensures the foundation remains relevant as conditions change

Reliability makes the ecosystem attractive for new participants

Environmental alignment ensures long-term viability for all other systems

What makes this framework particularly strong is that it:

Emphasizes relationships between components rather than just the components themselves

Uses natural system metaphors that make the concepts intuitive

Balances both structure and dynamics

Incorporates both internal functioning and external alignment

Connects abstract concepts to practical business outcomes

I outlined an “Emerging “Blueprint for thinking through Business Ecosystems” but this concentrated on the interconnected parts, with each layer contributing to the whole. The three main layers are Strategic, Operational and Crosscutting in design and building blocks or components but it did not address the stepping back and ensuring its parts became fully integrated. This framework discussed here I believe does.

The Integrated System of Business Ecosystems: Going a little deeper

Think of a business ecosystem as a living organism rather than a machine. Like any living system, it cannot function if its parts are isolated—they must work together in harmony. Here’s how this integrated system works in practice:

The Foundation: Structure and Flow

Core mechanics + Structured elements

Imagine building a city. You need both the infrastructure (roads, power grid, water systems) and the rules for how people use them (traffic laws, utility regulations). Similarly, business ecosystems need:

Structured elements: The platforms, standards, and frameworks that participants can rely on

Core mechanics: The rules governing how value flows, how participants interact, and how decisions are made

Example: In Amazon’s marketplace ecosystem, the structured elements include the website, logistics network, and payment systems. The core mechanics include rating systems, commission structures, and fulfillment rules. Together, they create a foundation that participants can build upon.

The Growth Engine: Expansion and Multiplication

Growth mechanisms + Value amplification

A forest doesn’t just maintain itself—it spreads and becomes more complex over time. Similarly, healthy business ecosystems have built-in capabilities to:

Growth mechanisms: Attract new participants and expand into new areas

Value amplification: Create increasing returns where each new addition makes the whole more valuable

Example: Microsoft’s cloud ecosystem grows through developer tools and training programs that bring in new partners, while its value amplifies as each new application makes the platform more attractive to customers, creating a virtuous cycle.

The Adaptability System: Staying Relevant

Adaptation mechanisms + Dynamic nature

A coral reef continuously responds to changes in temperature, water quality, and species interactions. Business ecosystems likewise need:

Adaptation mechanisms: Specific processes to sense and respond to external changes

Dynamic nature: A fundamental design that expects and embraces change (Dynamic Ecosystems)

Example: The automotive ecosystem is adapting to electrification through formal mechanisms like shared charging standards and joint ventures, while embracing the dynamic nature of transportation through flexible architectures that can incorporate new technologies as they emerge.

The Reliability System: Consistent Performance

Stability mechanisms + Optimization

A healthy human body maintains consistent internal conditions while continuously improving its efficiency. Business ecosystems similarly need:

Stability mechanisms: Safeguards that maintain core functions during disruptions

Optimization: Continuous improvement processes that enhance performance

Example: The global payment ecosystem maintains stability through redundant processing systems and security protocols, while optimizing through reduced transaction costs and faster settlement times.

The Sustainability Anchor: Long-term Viability

Environmental alignment

All living systems must ultimately exist in harmony with their broader environment. Business ecosystems need:

Environmental alignment: Connections to broader societal, regulatory, other parties or ecosystems and natural contexts

Example: The renewable energy ecosystem aligns with environmental imperatives through carbon tracking systems, regulatory engagement strategies, and circular material flows.

The Power of Integration

To repeat: these systems don’t operate separately—they constantly interact and reinforce each other:

The foundation enables growth by providing a stable platform for expansion

Growth creates resources for adaptation and optimization

Adaptation ensures the foundation remains relevant as conditions change

Reliability makes the ecosystem attractive for new participants

Environmental alignment ensures long-term viability for all other systems

Organizations that understand these interconnections can strategically intervene where it matters most. Rather than optimizing individual components, they focus on strengthening the relationships between them. This orchestrated interdependence—where each part strengthens the others—creates resilience and value that isolated approaches cannot match, it is the entire integrated system that is creating extraordinary value through balanced attention to all dimensions.

Again what makes this framework particularly strong is that it:

Emphasizes relationships between components rather than just the components themselves

Uses natural system metaphors that make the concepts intuitive

Balances both structure and dynamics

Incorporates both internal functioning and external alignment

Connects abstract concepts to practical business outcomes

I did some Q&A with Claude on this and they provided this viewpoint:

“The true test of this framework will be how easily business leaders can apply it to their specific contexts” That in itself is a real teaser to work upon.

I think this perspective is highly applicable across industries and organizational types, which is exactly what you want in a foundational model. My puzzle is taking this further and validating its importance to not just apply but to leverage in our integrated thinking. It seems important to me. Does it for you?

Ecosystems in the business environment are taking on a growing importance to manage greater complexity and challenges in unique collaborations than the one single organization cannot handle themselves, so limiting their growth and value potential

We need a different framing of Ecosystems, in appreciating the whole as well as its parts. Often, we describe Ecosystems in far too simplistic terms and fail to recognize the interconnected value we need to bring together from multiple Ecosystems and Networks to extract the value potential that is possible in today’s connected world.

In constructing these Ecosystems I have here provided a short explainer of the Integrated Business Ecosystem Frame and then a summary page of each of its parts with specific definitions and key component parts outlined. These are Ecosystems specifically dealing with innovation, start-up and entrepreneurial, business, dynamism, business, enterprise and enterprise to enterprise (E2E)

Ecosystem management needs integrating. I hope this stimulates your thinking around impact and value potential in a way that offers connected promise and a way to break through the complexity and challenges we face today, needing us to combine to find attractive, unique solutions that customers and society requires.

There are numerous references to this integrated framework here on this posting site, under the Hierarchy approach I took initially and then into this integrated framework.

A post recently “Crafting the Interconnected Business Ecosystem story is complex in itself.” In this post I asked Googles AI Research assistants to discuss this. Take a listen it runs 8 minutes. They offer a much broader view of Interconnected Ecosystems but it frames the need to explain the journey quite well.

The critical presentation deck “as a must” to go through

Below is a TEN page visual (pdf opening ) of the Integrated Business Ecosystem frame in easy to read information cards for each Ecosystem specifically dealing with innovation, start-up and entrepreneurial, business, dynamism, business, enterprise and enterprise to enterprise (E2E). Just scroll down

The Interconnected Business Ecosystem Framework provides a comprehensive roadmap for leaders to:

*Expand Beyond Core Markets: Leverage interconnected ecosystems to identify and penetrate new markets with lower risk and higher potential.

*Accelerate Innovation: Tap into diverse knowledge pools across ecosystems to drive breakthrough innovations and stay ahead of disruption.

*Forge Strategic Partnerships: Identify and collaborate with key players across different ecosystems to create mutual value and competitive advantage.

*Enhance Adaptability: Develop dynamic capabilities to sense and respond to market changes faster than competitors.

*Optimize Resource Allocation: Intelligently distribute resources across ecosystem layers to maximize ROI and minimize risk.

*Drive Sustainable Growth: Create a balanced portfolio of initiatives across different ecosystem stages, ensuring short-term gains and long-term sustainability.

*Cultivate New Revenue Streams: Discover untapped value pockets within each ecosystem, transforming them into profitable business models.Build Resilience: Diversify your business interests across ecosystems to create a more robust and adaptable organization

We need to consider a more integrated business ecosystem, it is not as complex as it seems, we can define and determine the parts.

Approaching this with a modular plan comes are the next steps for anyone interesting to engage on this

Contact Here

I have designed a distinct “action plan” and implementation approach and has taken a module approach to building this out

1. Introduction to a Balanced Framework for Ecosystem Transition

2. Thinking and Designing for Business Ecosystems

3. The Mindset Shift in Business Ecosystems

4. Coverage of Key Considerations in Ecosystem Design

5. The approach recommendation for Implementing Ecosystem Design Consideration

6. Then bringing this into a Comprehensive Approach to Modern Business Dynamics

In Summary

The Integrated Business Ecosystem framework is a comprehensive approach to managing complexity and today’s challenges in a holistic approach that redefines how organizations interact, creat value, drive innovation and achieve long-term success in an increasingly complex and dynamic business environment

By integrating multiple interdependent ecosystem layers, this framework unlocks a transformative paradigm that transients existing established markets well entrenched today, struggling to capture new value opportunities or breakout opportunities due to traditional boundaries and silo’s. The framework creates a virtuous cycle of value creation, resilience, adaptability for more sustaining futures centered around collaborative forces bring their collective resources into play to realize beyond their own possibilities.

Business ecosystems have grown in real importance for me to focus upon. Alone on this site I have written around 200 plus posts that relate to ecosystems and platforms since 2016 when I started separating my innovation thinking with this business ecosystem one.

Today, I have turned full circle, there is a need for merging these back but into innovation ecosystems for one and business ecosystems for the other, to explain different essential value parts..

Having an ecosystem-centric approach has growing advantages to navigate complexity and strive towards a new level of sustaining growth and impact.

Designing Ecosystems for collaboration, co-creation and extending your business out in radically different ways needs thinking through. It has become essential for the sustainable future tacking more complex and challenging issues

Let me provide some thoughts on this:

Why Ecosystems are valuable?

Ecosystems do encourage a more holistic perspective that needs to consider the interconnectedness of all the multiple internal and external elements to stay adaptable. Why? To build a greater resilience to navigate uncertainties and build in different, more radical ways those capabilities and capacities for sustained adaptability and resilience for the future.

Ecosystems foster collaboration and innovation by bringing together diverse entities and encourage all organizations to tap into external expertise, knowledge and experience. The thinking allows organizations to address more complex and those interconnected challenges more effectively.

They require a greater agility, different levels of responsiveness and flexibility to changes occurring at faster, more sudden shifts and explore different emerging opportunities that is increasingly being demanded by customers. There is a need for having more connected, valuable solutions than just one organization can offer.

We need the collective abilities that combine thought and imagination, with technology and integrated solutions and services that respond and adapt, that provide answers that combine and shift the expectations into the new normal that is valued and gives resolution to the problems customers want to resolve such as integrated banking, one stop shopping, combining holiday arrangements, home services, and solving health issues on demand.

Thinking Ecosystems requires an emerging blueprint.

The blueprint is required to enable organizations to thrive and grow and find solutions in the face of this growing complexity and uncertainly found in markets as technology and different competitors compete in disrupting old, often well-established business models. Ecosystems thinking and design has the potential for transformative power for a different impact, value and growth.

The search is to connect that design so each part contributes to the new whole. To achieve this the value of synergies, interdependencies and unique value when these layers of cooperation and collaboration from a diverse set of players connects into this integrated thinking.

Any blueprint has a central need to be highly dynamic, adaptive and work in a shared collaborative framework to navigate the complexities this requires in the changing modern landscape being faced.

What becomes essential to consider and strive to understand in Ecosystem approaches

Thinking ecosystems does require a radical mindset shift. A deep understanding of complexity for navigating intricacies and identifying patterns, commonalities and synergies. This needs deploying an agile and adaptive structure and mindset that enables quick adjustments to changing conditions.

Technology integration becomes paramount to streamline operations, enable flows of knowledge, data and conversations so enhancing communication methods to gather and interpret insights becomes crucial.

Risk management changes, scenario managements becomes more dynamic to constantly prepare the organization in direction, investments and adaptive partnerships for addressing potential challenges seen and often unseen until they happen.

The importance of stakeholder engagement needs to foster deeper understanding of actions and partner arrangements required to provide collective commitment and recognition of the impacts and shifts in “predicted” returns

The value of taking a layered interconnected approach to Business Ecosystems

I have been proposing an interconnected business ecosystem framework in the past eighteen months. It has evolved from being seen as a “hierarchy” approach, more to this interconnected one. It has been evolving from a framework based on four (identified) ecosystems of innovation ecosystems, business ecosystems, dynamic ecosystems and enterprise ecosystems in design and thinking.

Today I feel it has more ecosystem layers and these include an entrepreneurial or start up ecosystem, an enterprise-to-enterprise (E2E) ecosystem and finally the interconnected organization ecosystem. Not all are needed depending on specialized management approaches, focused resource allocations, strategic flexibility, clarity of purpose and focus on delivery intent.

Within this recent post I define these through each ecosystems concept approach, it’s positioning and focus area that define the ecosystems, and suggest the distinctiveness and value parameters this gives.

This framework provides the alternative paradigm for business and economic growth shifting from a linear to dynamic collective (in parallel) approach requiring more unification of vision and collaborative value sharing where adaptive learning becomes the core competency for responding to change and embracing it.

The need to break down resistance to Business Ecosystem designs so we can embrace them

The resistance to change has been a constant in business and society for ever. Traditional mindsets, risk aversion, organizational silos, short-term focus, lack of education and exposure to alternatives to see the value all stand in the way of change, Being able to have a different awareness, recognizing and handling disinformation and misinformation which can include inaccurate, incomplete, misleading, or false information as well as selective or half-truths gives the realities that nothing different comes easily.

Technology challenges, regulatory and compliance concerns, often lagging in understanding, or achieving new standards in industry agreement and finally, simply cultural and societal resistance just layer on the complexities we have to work through.

To overcome these barriers requires a very strategic thoughtful approach, putting in place robust governance structures, clear communication channels that really work and a absolute commitment to building trust, engagement and collaboration

There are many success stories emerging of organizations embracing ecosystems, gradually shifting the narrative and encouraging ecosystem-centic thinking and design, often technology led organizations such as Apple, Amazon, Salesforce, Alibaba, with its Taobao offerings as well as many others like Ikea, Patagonia, Uber, Airbnb or grouped around emerging business areas like Bio-pharma, life sciences, energy, environmental science or tackling areas like educational through collaborations and ecosystems.

We need to embrace Ecosystems

Breaking down resistance to business ecosystems does enable organizations to unlock the full potential and drive significant innovation change, build a level of adaptability radically different than how we operate today. Becoming agile and responsive does offer a really different pathway to sustained collective excellence.

EY offer a really excellent post ” Seven business models for creating ecosystem value” by Greg Sarafin of EY Partner Ecosystems, to give some real stimulation to evaluating business ecosystem models.

Also a very valuable series on practical guidance to business ecosystems has been provided by BCG, for example “What is your Business Ecosystem Strategy?”

Business organizations do need to invest thinking time and resources in exploring the value from progressively adopting an ecosystem mindset,

We are navigating more complexity than ever before, it cannot be undertaken alone, it needs a different thinking and this is where I can really help and guide you. Contact me so we can discuss how to undertake this.

Why should we think about the potential within Business Ecosystems? What does thinking and designing for Business Ecosystems mean?

Thinking and designing for business ecosystems represents a fundamental shift in how we approach business strategy, innovation, and value creation. Let me break this down for you in a way that bridges conceptual understanding with practical application. Two statements:

Thinking and designing for business ecosystems means adopting a holistic, interconnected view of business operations and strategy.

Thinking and designing for Business Ecosystems is about recognizing that in today’s complex business environment, no company is an island. Success increasingly depends on a company’s ability to collaborate, co-create, and thrive within a network of diverse stakeholders.

This approach requires businesses to consider the implications of what this means

Look beyond traditional industry boundaries and consider a wider range of partners and stakeholders.

Focus on creating shared value rather than just capturing value for themselves.

Design products, services, and business models that are modular, adaptable, and easily integrated with others.

Develop platforms or foundations that enable others to build upon and contribute to.

Consider the health and sustainability of the entire ecosystem, not just their own bottom line.

There is a need for a mindset shift- is it possible? What does this mean from the existing approaches?

Take a look at this handy check list of triggering points and recognize the potential of change.

.Let’s recognize the strategic and operational aspects by considering the following:

From single entity to interconnected network: This shift requires businesses to zoom out and see themselves as part of a larger system. It’s about recognizing that your success is intimately tied to the health and success of the network you’re part of. For example, a smartphone manufacturer isn’t just competing against other phone makers, but is part of a complex network including app developers, telecom providers, and content creators.

From linear value chains to complex value webs: Traditional business thinking often focuses on a linear progression from suppliers to company to customers. Ecosystem thinking recognizes that value creation is far more complex. Value can flow in multiple directions, and participants can play multiple roles. For instance, in platforms like Airbnb, users can be both service providers (hosts) and customers, creating a multi-directional flow of value.

From zero-sum competition to coopetition and shared value creation: This is perhaps the most challenging shift for many businesses. It requires moving away from the idea that for one to win, another must lose. Instead, it’s about finding ways to grow the overall pie through collaboration, even with competitors. The classic example is the collaboration between Apple and Samsung, where Samsung supplies components for iPhone’s while also competing with its own smartphones.

The key is to maintain a balance between protecting your core business interests and opening up to the possibilities that ecosystem thinking presents. It’s about asking, “How can we create more value together?” rather than just “How can we capture more value for ourselves?”

For many businesses, this shift does need to happen gradually and recognize the implications.

You might start by looking for small opportunities to collaborate within your existing network, then gradually expand the ecosystem exploring new options as you gain confidence, understanding of how Ecosystems work and see the benefits of broadening collaborations.

The thinking needs to reflect on these elements on what this means ans come together to form a comprehensive approach to ecosystem design and its differences from the way you are presently operating:

A More Holistic View of Business Strategy This involves expanding your strategic horizon beyond your immediate business operations. It’s about understanding your place within a broader network and how value is created and distributed across this network. For example, a car manufacturer might not just consider its direct suppliers and customers, but also look at emerging mobility trends, energy providers, smart city initiatives, and even seemingly unrelated sectors like healthcare or entertainment that might intersect with future automotive experiences.

Greater Emphasis on Partnership and Alliance Capabilities Success in an ecosystem often depends on your ability to form and manage effective partnerships. This requires developing new organizational capabilities and potentially restructuring parts of your organization. For instance, companies like Intel and Cisco have dedicated alliance management teams that are responsible for identifying, forming, and nurturing strategic partnerships. These teams often require a mix of business development, legal, and relationship management skills.

More Flexible and Adaptable Business Models Ecosystem thinking requires moving away from rigid, fixed business models to more fluid and adaptable ones. This might involve creating platform-based models, exploring new revenue streams, or developing modular offerings that can be easily integrated with partners’ products or services. Amazon Web Services (AWS) is a great example of this. What started as Amazon’s internal infrastructure has become a flexible platform that supports countless businesses, creating a thriving ecosystem of developers, startups, and enterprises.

A Long-term Perspective on Value Creation Ecosystems often take time to develop and mature. This requires patience and a willingness to invest in initiatives that may not show immediate returns but contribute to the overall health and growth of the ecosystem. For example, when Toyota invested in developing its hybrid technology, it wasn’t just thinking about immediate car sales. It was laying the groundwork for a broader ecosystem of hybrid and electric vehicles, including the development of batteries, charging infrastructure, and related services.

Remember, the goal is not to create a perfect ecosystem overnight, but to start the journey towards more collaborative, adaptable, and sustainable business models. Each organization’s path will be unique, shaped by its industry, current capabilities, and specific ecosystem opportunities.

This is far from extensive, more a opening questioning of what changes that will be fundamentally altering the way you think and design a business for Ecosystems

Would you like to explore how thinking and design for Business Ecosystems might apply to a specific industry or business scenario you might have in mind? Or shall we discuss strategies for overcoming common challenges in implementing these changes?

Irrespective, lets talk, let me be your catalyst for building a Business Ecosystem strategy and implementation plan. There is a lot to consider, why not start by “just connecting“ for an initial free exchange of thinking?

In today’s complex business landscape, leveraging partner ecosystems offers a competitive edge.

Building an effective partner ecosystem in systematic stages in thinking and design becomes increasingly critical, to build the mindset, skills and understanding of what this means in undertaking to yield the level of return in different routes to growth and value.

Many organizations struggle with this transitioning from individual initiatives of partnering, mostly in partner agreements covering the supply chain, logistics and often in selected sales partners and distributors. These offer a foundation of sorts no doubt and are essential for maintaining the existing business but there is a whole different world of partner ecosystems out there to tap into!

You move from pockets of value into value-sharing partnerships and network models that open up a very different potential. Yet this does take a very different mindset and leadership to set in motion. Hence, any move towards embracing Partner Ecosystems needs to be undertaken in incremental and learning steps.

In my work the ability to project and present the compelling case for expanding capabilities, how ecosystems can open up a whole new world of richer diversity and different sets of discovery. You begin to gain increasing levels of interdependence in relationships that can drive a radically different innovation potential, more vibrant and dynamic by acting and exploring together, in finding common purpose and outcomes that are greater than the sum of the (present) individual parts.

Unraveling complexity

The ability to initiative change, to tackle more complex challenges it is the ability to construct the potential to build, solve, share and exchange around mutual goals, to draw out combined but different experiences and knowledge, to build concepts that help unlock different complexities in growing, highly collaborative ways.

To begin or reaffirm a commitment to strategic partner ecosystems has many practical aspects to evaluate, to discover and build the appropriate network of partners, equip those involved with the right skills and insights so as to discover and seize opportunities that deliver the impact and real difference this choice of strategic partner ecosystems offers.

There is no question there are many issues that need to be tackled heads-on and having some expert guidance alongside you, supporting this partnering journey provides a real investment value.

Seeing and needing a different direction

From strategic focus to practical implementation, from value creation to future-proofing, I, in association with my collaborating partners, SIA Partners offer a comprehensive suite of services designed to elevate your position and performance within your business ecosystem to bring new levels of competitive advantage.

Ones that takes your unique position as central to unlock a different source of options to bring a new pace and urgency of growth that offers a really different impact to your existing business.

In recent years, the business world has undergone a profound transformation. The traditional view of organizations as rigid hierarchies with clear boundaries and linear processes is rapidly becoming obsolete.

Instead, we’re witnessing the emergence of fluid, interconnected ecosystems where value creation is distributed, collaborative, and dynamic, moving across multiple Ecosystems of collaborators to solve more complex challenges and enhance business value. This shift is not just semantic; it represents a fundamental change in how we understand and operate within the modern business landscape.

My move with the repositioning from “Hierarchy of Business Ecosystems” to “Interconnected Business Ecosystem Framework” reflects this paradigm shift.

To reflect this need for today’s complex business dynamics, I have been revising and updating my integrated approaches to ecosystems through the updated positioning of the Composable Innovation Framework and then here in the Interconnected Business Ecosystem Framework. The emphasis on interconnectedness combines deeper integrated thinking.

Interconnected Ecosystems

My thinking has been extending beyond the initial thoughts and values I felt could be offered in these two frameworks in terms of emphasis, design, and implementation approaches. My focus points have significantly altered.

Here’s why this change makes better sense in today’s world and for the future:

Network-Centric Reality: Modern businesses operate in a network-centric world. The internet, social media, and digital platforms have created a web of connections that transcend traditional organizational boundaries. An interconnected framework better captures this reality, emphasizing the importance of relationships, partnerships, and collaborative networks.

Agility and Adaptability: In a world of rapid technological change and market disruptions, agility is crucial. An interconnected model suggests a more flexible, adaptable structure that can quickly reconfigure in response to new challenges or opportunities. This is in stark contrast to the rigidity implied by a hierarchical model.

Innovation Anywhere: The interconnected model recognizes that innovation can come from anywhere – not just from the top of the hierarchy or a dedicated R&D department. It acknowledges the potential for breakthrough ideas to emerge from unexpected connections across the ecosystem.

Value Co-Creation: Modern business success often depends on co-creating value with partners, customers, and competitors. An interconnected framework better represents this collaborative approach to value creation, moving beyond the internal focus implied by a hierarchy.

Ecosystem Thinking: Businesses today are increasingly understood as part of larger ecosystems that include suppliers, customers, regulators, and even competitors. The interconnected model reflects this ecosystem perspective better, emphasizing these complex systems’ interdependencies and mutual influences.

Digital Transformation: As businesses undergo digital transformation, their structures become more fluid and distributed. An interconnected model aligns better with the reality of digital business, where boundaries between internal and external, physical and digital, are increasingly blurred.

Global and Remote Work: With the rise of global and remote work, significantly accelerated by recent international events, businesses are operating more distributedly. An interconnected model better represents this reality than a traditional hierarchy.

Sustainability and Stakeholder Capitalism: There’s a growing recognition that businesses must consider a broader range of stakeholders and their impact on society and the environment. An interconnected model better captures these complex relationships and interdependencies.

The renaming from “Hierarchy of Business Ecosystems” to “Interconnected Business Ecosystem Framework” adds significant new dimensions, thinking and perspectives by integrating the Composable Innovation Framework. This shift in terminology reflects a more modern, network-centric view of business operations and strategy.

The Interconnected Business Ecosystem Framework

The Evolution of the Composable Innovation Enterprise Framework

In light of this shift towards an interconnected view of business ecosystems, the Composable Innovation Framework has also evolved to become sharper, more future-oriented, and more radical. This illustration is part of the implementation guidance, showing the major milestones.

The framework focuses on flexibility, adaptability, and modularity, breaking down complex innovation processes into smaller building blocks that can be combined and reconfigured. It leverages technology, design thinking, and collaboration to drive innovation and achieve sustainable value and impact in the rapidly changing business landscape.

Here’s how it is shifting in design and intent:

From Linear to Network-Based: The framework now emphasizes innovation as a network-based activity rather than a linear process. It recognizes that innovation emerges from complex interactions across the ecosystem, not just from a predefined sequence of steps.

Adaptive Architecture: The framework has become more adaptive, allowing for rapid reconfiguration of innovation components based on changing ecosystem needs. This goes beyond mere flexibility to true composability, where innovation capabilities can be assembled, disassembled, and reassembled closer to real-time.

Ecosystem Integration: Rather than focusing solely on internal innovation processes, the framework now explicitly includes mechanisms for integrating with the broader business ecosystem. This includes tools and processes for collaborative innovation with external partners, customers, and competitors.

AI and Automation: The framework has incorporated advanced AI and automation capabilities, not just as tools for innovation but as integral components of the innovation process. This includes AI-driven ideation, predictive analytics for innovation trends, and automated innovation portfolio management.

Sustainability-Driven Innovation: Recognizing the growing importance of sustainability, the framework now includes specific components for driving and measuring sustainable innovation. This aligns innovation efforts with broader environmental and social goals.

Cultural Transformation: The framework has expanded to include robust mechanisms for driving cultural transformation towards a more innovative, adaptive mindset across the entire organization.

Data-Centric Approach: While data has always been important, the new framework places data at the centre of the innovation process, emphasizing real-time data flows, advanced analytics, and data-driven decision-making throughout the innovation lifecycle.

Open Innovation by Default: The framework now assumes an open innovation approach by default, with mechanisms for managing intellectual property and value capture in a more open, collaborative environment.

The importance of interconnectedness is becoming essential in today’s world.

We need to recognize many changes are being undertaken

Flattened Structure, externally orientated, not internally designed:

Moving from “Hierarchy” to “Interconnected” suggests a more flattened, less rigid organizational structure that adapts to the ecosystem construct needed.

Network-Centric Approach:

“Interconnected” emphasizes the importance of networks and relationships central to the diversity and vibrancy needed.

Enhanced Collaboration:

The new name implies a greater focus on collaboration across different parts of the ecosystem to co-create and enhance value.

Openness and Permeability:

“Interconnected” suggests more open boundaries between different parts of the business and its external environment as it will be highly adaptive, flexible and responsive.

Dynamic Interactions:

The new terminology implies more dynamic, multi-directional interactions within the ecosystem as opportunities are spotted, explored and adjusted as learning is more “real-time”.

Holistic View:

An interconnected framework promotes a more holistic view of the business ecosystem where all the sub-systems form into one.

Adaptive Capability:

“Interconnected” implies a need for greater adaptability to changes in any part of the ecosystem to adjust to change circumstances and rapidly evolving market conditions.

Value Co-creation:

The new framing suggests focusing on co-creating value across the ecosystem, which seeks impact, growth, and sustaining competitive positions.

Integration of the Two Frameworks

The Composable Innovation Framework integrates far more seamlessly with the Interconnected Business Ecosystem Framework, serving as a critical enabler of innovation across the entire ecosystem. Here’s how they fit together:

Innovation Layer: The Composable Innovation Framework primarily operates within the Innovation Ecosystem layer but extends its influence across all layers of the Interconnected Business Ecosystem as it identifies and drives fresh growth and sustainability.

Cross-Layer Connections: It provides mechanisms for connecting innovation activities across different ecosystem layers, ensuring that innovation efforts are aligned with business needs, market dynamics, and enterprise strategy.

Ecosystem Sensing: The framework includes capabilities for sensing changes and opportunities across the interconnected ecosystem, allowing for rapid innovation responses—the importance of rapid reconfiguration within more dynamic ecosystem approaches and capabilities.

Resource Orchestration: It enables the orchestration of innovation resources from across the ecosystem, breaking down silos and leveraging diverse capabilities, demonstrating its support for the co-creation of value across various ecosystem partners through its flexible and adaptable nature.

Value Flow Facilitation: The framework facilitates the flow of value (ideas, knowledge, capabilities) across the interconnected ecosystem, acting as a value multiplier.

Adaptive Governance: It provides adaptive governance mechanisms that align with the broader ecosystem framework’s more fluid, interconnected nature.

Collaborative Platforms: The framework includes collaborative platforms that extend across the ecosystem, fostering co-innovation with various stakeholders.

Connective tissue: There is a growing “connective tissue for innovation across the entire interconnected ecosystem, emphasizing the role innovation undertakes between the different parts of the ecosystem

In conclusion, the shift from a hierarchical to an interconnected view of business ecosystems represents a fundamental change in how we understand and operate in the modern business world. The evolved Composable Innovation Framework is designed to thrive in this new paradigm, serving as a critical tool for driving innovation and operating as the “connective tissue” of innovation across the entire interconnected ecosystem.

Combining these two frameworks provides a powerful approach for navigating the complexities of modern business, driving innovation, and creating value in a more connected, collaborative, and dynamic world.

The post From Hierarchy to Interconnected Ecosystems Reflects Modern Business Dynamics. first appeared on Building Your Innovation & Ecosystem Intelligence.

We must emphasise the importance of ecosystem governance, providing a comprehensive structure for designing a practical framework. The robustness and depth of Governance understanding make or break Business Ecosystems. Building a robust governance framework clarifies that managing business ecosystems is not for the faint-hearted or light-of-pocket in all the aspects that need to be considered.

Managing governance is challenging but essential if we recognize that business ecosystems offer immense potential for innovation, rapid scaling, and adaptability. Otherwise, Ecosystems can become expensive and often disruptive ventures. They need to be managed well.

Early research indicates that less than 15% of business ecosystems are sustainable in the long run, with the primary reason for failure lying in the governance model, according to MIT Sloan in How Business Ecosystems Rise and Often Fall, published in 2019.

We have made significant progress in the past few years due to a growing understanding of Governance needs across all parties and the appreciation of the real differences in thinking, designing, and operating in business ecosystems.

The growing recognition of the real power of ecosystems is in the diversity and knowledge sharing today. Also, the recognition that balancing collective interests, mitigating risks, enforcing compliance, and promoting long-term sustainability from kick-off.

This low success rate depends on many factors, including lifecycle, investments, business proposition, type, diversity within the partners, and recognition of different ambitions. The better your Governance, the greater the success rate. Self-interest has been recognized as one of the most significant issues for failure, and thankfully, this is giving way to greater fairness and transparency.

Step One of Building a Business Ecosystem Governance Framework

Understand the Ecosystem Context:

Begin by understanding the unique context of your business ecosystem. Consider the following factors:

Ecosystem Purpose: Clearly define the ecosystem’s purpose, goals, and boundaries.

Participants: Identify key players, their roles, and their interactions.

Value Proposition: Understand what value the ecosystem aims to create.

It needs to be decided where Governance sits. Recently I outlined the arguments for and against applying a Super Governance to any interconnected Business Ecosystem, as Governance is wrapped up in every level of everything we do.

Let’s go deeper into Governance in this post.

Suggesting building blocks for governance

The building blocks for a robust governance model should address the key challenges and considerations in managing complex, multi-party business ecosystems. Here are some potential building blocks to consider and fill out:

Shared Vision and Objectives: Establishing a clear and shared vision and aligning the objectives of all ecosystem participants is foundational. This helps ensure everyone works towards common goals and facilitates collaboration and coordination.

Value Proposition and Incentive Mechanisms: A well-defined value proposition that outlines the benefits for each participant, coupled with appropriate incentive mechanisms, can encourage active participation and contribution to the ecosystem.

Decision-making Processes: Clearly defined decision-making processes, including mechanisms for conflict resolution, are essential. These could involve a governing body or council with representatives from different ecosystem participants or a more decentralized approach leveraging technologies like blockchain.

Roles and Responsibilities: Establishing well-defined roles and responsibilities for different ecosystem participants and accountability measures can help ensure smooth functioning and avoid confusion or overlap.

Data Governance and Sharing: Policies and protocols for data governance, including data-sharing, access, and ownership, are critical, especially in ecosystems involving sensitive or proprietary data.

Risk Management and Compliance: Robust risk management frameworks and compliance measures should be in place to mitigate potential risks and ensure adherence to relevant regulations and industry standards.

Transparency and Trust-building: Facilitating transparency, such as regular reporting and communication channels, can help build trust among ecosystem participants and stakeholders.

Ecosystem Orchestration and Coordination: Effective orchestration and coordination mechanisms, potentially involving a central orchestrator or platform, can facilitate seamless interaction and collaboration among ecosystem participants.

Ecosystem Evolution and Adaptation: Provisions for evolving and adapting the governance model over time, based on changing circumstances, technological advancements, or new entrants, can help ensure the ecosystem’s resilience and longevity.

Participant Engagement, Interdependence and Feedback Loops: Establishing mechanisms for continuous participant engagement, emphasising interdependence and feedback mechanisms for improvement can help refine and optimize the governance model based on real-world experiences, constant feedback and insights.

These building blocks should be tailored and combined based on the business ecosystem’s specific characteristics, requirements, and dynamics.

Building an effective governance model is highly challenging and complex due to the dynamic nature of such ecosystems, ambitions, systems, and diverse groups often seeing things (radically) differently.

Key challenges that may be encountered that need to be overcome:

Aligning diverse interests: Business ecosystems involve multiple stakeholders with potentially conflicting interests, priorities, and goals. Aligning these diverse interests and finding common ground can significantly challenge establishing an acceptable governance model for all parties.

Defining clear roles and responsibilities, who does what: In a complex ecosystem, defining clear roles, responsibilities, and decision-making authorities for different participants can be daunting. Ambiguity in these areas can lead to confusion, overlap, and potential conflicts.

Ensuring fair and equitable value distribution: Developing a governance model that ensures fair distribution of value and benefits among ecosystem participants, based on their contributions and roles, can be challenging, especially when dealing with power imbalances or dominant players.

Establishing trust and transparency: Building trust and ensuring transparency among ecosystem participants, who may have different levels of access to information and resources, is crucial but can be difficult to achieve, especially in the early stages of ecosystem formation.

Managing data governance and intellectual property: Establishing clear policies and protocols for data governance, data sharing, and intellectual property rights can be complex, mainly when dealing with sensitive or proprietary information.

Adapting to ecosystem evolution: Business ecosystems are inherently dynamic, with new entrants, shifting power dynamics, and evolving technologies. Developing a governance model that can adapt and grow along the ecosystem is a significant challenge and must pass through recognition stages to adjust to governance challenges.

Overcoming resistance to change: Implementing a new governance model may face resistance from ecosystem participants who are accustomed to traditional organizational structures or perceive the changes as threatening their existing positions or interests.

Ensuring compliance and regulatory adherence: Depending on the industry and geographic scope of the ecosystem, ensuring compliance with various regulations, standards, and legal requirements across different jurisdictions can add complexities to the governance model.

Securing adequate resources and funding: Establishing and maintaining an effective governance model may require significant resources, including funding, personnel, and technology infrastructure, which can be challenging, especially for ecosystems with limited resources or in their early stages.

Resolving conflicts and disputes: Developing mechanisms for conflict resolution and dispute settlement that are perceived as fair and impartial by all ecosystem participants can be complex, particularly in ecosystems with power imbalances or competing interests.

Addressing these challenges requires carefully considering the business ecosystem’s unique characteristics, dynamics, and objectives and leveraging best practices, innovative governance models, and emerging technologies to facilitate effective collaboration and governance. Each point on this list will require patience, determination, and an immense willingness to compromise and revisit the goals, mission, and purpose of why this Ecosystem is valuable to all involved.

I have written different posts that equally have value to read.

I wrote an earlier piece on Governance within Ecosystems that outlined several considerations, but the most important one was that “any Governance should be a living, breathing thing.” I also wrote at the time, “It provides the rules, mechanisms and framing for all the partners to sign on to and use as (one of) the foundation documents, to refer to constantly, as issues arise and need different resolution levels“.

It does need to be this living document, constantly reflecting the changes occurring without taking away the overarching principles and considerations.

I also discussed Innovation Governance and its role, as it significantly helps and supports our decision-making to take a project, concept or product forward.

Governance of Ecosystems is vital. It needs that constant dynamic to bring any collaboration to life and provide an environment that thrives and improves on what is already there to build an even more robust operating environment, shared on common understanding.

A strong argument exists for deploying a third party to manage this governance-building framework.

If there is a strong orchestrator, the one who often drives the Ecosystem, their specific interests might overshadow the need for an open and balanced ecosystem. Often, the orchestrator goes on an even steeper learning curve than the others who are attracted to the ecosystem.

Having third-parties advising does reduce the risks of multiple early learning mistakes.

By involving a neutral third party, they can play a crucial role in negotiating and building a balanced governance model for the ecosystem.

The role of a third party in this context could involve:

Acting as an impartial mediator: A third party can act as an impartial mediator, facilitating discussions and negotiations among ecosystem participants, including the orchestrator, to ensure that all interests and perspectives are represented fairly.

Providing objective analysis: An independent third party can offer objective analysis and assessments of the proposed governance model, identifying potential areas of imbalance, conflicts of interest, or unfair advantages for any particular participant, including the orchestrator.

Advocating for ecosystem health: While individual participants may prioritize their interests, a third party can advocate for the overall health, sustainability, and fairness of the ecosystem, ensuring that the governance model promotes long-term viability and balanced value distribution.

Establishing accountability mechanisms: The third party can help establish accountability mechanisms, such as independent audits, reporting requirements, or oversight committees, to ensure that the orchestrator and other participants adhere to the agreed-upon governance principles and rules.

Facilitating consensus-building: A third party can, with its neutral position, facilitate consensus-building among ecosystem participants, helping to find common ground and compromises where necessary to establish an acceptable governance model.

Governance is a complex issue in managing Business Ecosystems

It needs to be built in learning, listening and exchanging, taking a building block approach as briefly outlined above. There is so much of avoiding “the devils by going into detail.”

Here’s why I would prioritize trust and openness as the bedrock of Governance framing

Trust is the bedrock of collaboration: For diverse stakeholders to work together effectively within an ecosystem, they need to have a high level of trust. Without trust, it becomes challenging to share information, align interests, and make decisions for the collective good of the ecosystem.

Openness promotes buy-in and engagement: An open governance process that encourages diverse perspectives, transparency, and active participation is far more likely to foster buy-in and engagement from ecosystem participants. When stakeholders feel their voices are heard, and their interests are considered, they are more likely to support and adhere to the governance framework.

Transparency builds credibility: By promoting transparency in decision-making processes, communication channels, and reporting mechanisms, the governance framework gains credibility and legitimacy in the eyes of ecosystem participants and external stakeholders.

Trust and openness enable constructive dialogue: Addressing cultural differences, identifying conflicting interests, and building consensus requires open and constructive dialogue among ecosystem participants. An environment of trust and openness creates a safe space for such dialogues, facilitating mutual understanding and collaborative problem-solving.

To prioritize trust and openness, the governance framework could incorporate the following elements as the litmus paper test that need to be tested and validated as any Governance framework emerges:

Establish clear principles and values: Define and communicate the core principles and values that underpin the governance framework, such as transparency, fairness, inclusiveness, and respect for diverse perspectives.

Implement robust communication channels: Implement multidirectional communication channels that enable frequent, open, and transparent information sharing among ecosystem participants and with external stakeholders.

Foster participatory decision-making: Encourage active participation in the decision-making process through open forums, voting procedures, and opportunities for feedback and input.

Promote cross-cultural understanding: Organize training, workshops, or collaborative activities that foster cross-cultural understanding and appreciation among ecosystem participants, addressing potential cultural barriers or misunderstandings. Deploy design thinking and brainstorming techniques to help in this consensus-building.

Build trust through consistency and accountability: Consistently adhere to the established governance principles, follow through on commitments, and implement accountability measures to build and maintain trust among ecosystem participants.

By establishing a culture of trust and openness, the governance framework can create an environment conducive to addressing cultural differences, identifying and resolving conflicting interests, and building consensus more effectively. Trust and openness lay the groundwork for constructive collaboration and the long-term sustainability of the business ecosystem.

There is a critical list of common challenges in ecosystem governance, but I see this as a checklist when you want to engage in Business Ecosystem management.

Governance for Business Ecosystems is challenging to build out as robust and fit for a sustaining purpose. The relatively low long-term success rate of ecosystems rises or falls on good governance and a clear mission shared by all.

It has real challenges, but it is essential to have a comprehensive framework agreed upon by all and kept as a living document throughout the collaboration’s life. Operating in Ecosystems requires order and dependence, which is so important.
