Did I achieve this weaving throughout the year?

I think I failed to convey these four threads consistently into my posts in 2024.

The first thread of this framework is the notion of value creation. It is the realization that these ecosystems were new factories of value, not just in terms of financial gain but in their profound impact on society and the environment. Each actor within the ecosystem, whether a business, a research institution, or a startup, contributed a unique piece to this intricate puzzle, crafting a beautiful tapestry of innovation from combining their endeavors to constantly seek out a different level of value creation.

The second thread, knowledge transfer, is like the lifeblood of these ecosystems. It is through the exchange of knowledge that innovation thrives. From universities to businesses and from research labs to government agencies, knowledge needs to flow like a constant river, nurturing the fertile soil of creativity, imaginations and push constantly for progress. It is not just about sharing information; it is about nurturing a culture of learning and discovery, by combining the talent and need for discovery .

Co-creation is the third element, a magical process where diverse actors came together like jigsaw puzzle pieces. They didn’t just share ideas; they wove them into innovative solutions. Design thinkers rubbed shoulders with entrepreneurs, and user feedback is cherished like gold as the window to open to allow ingenuity, originality and inventiveness to take hold. Co-creation is the heart of these ecosystems, where sparks of genius fly and innovation is born.

The fourth thread, competitive positioning, teaches us that thriving in this dynamic environment requires strategic thinking and new visions. Businesses, startups, and institutions had to constantly adapt and position themselves wisely. It becomes a dance where every move matters, and strategic partnerships become the secret to success in cooperation and competition, viewed in different perspectives of “coopetition”

The heart of this framework champions collaboration and co-creation

We do need to constantly recognized that innovation is a highly collective endeavor; it always will be. It fosters collaboration between individuals, organizations, and institutions, creating a symphony of ideas that resonate far beyond the boundaries of any single actor.

The job@hand in 2025 is using these “golden” threads and turning my Integrated Business Ecosystem framework into a living, thriving one, where those who embrace the need to integrate, collaborate, and network are working in and embracing the power of dynamic, innovative ecosystems.

Ecosystems are not static; they are alive and ever-changing.

The ubiquity of ecosystems are fundamental, equally to life, business or being able to be allowed to simply evolve. Business Ecosystems join Natural Ecosystems, Social Ecosystems and Digital Ecosystems, they should be everywhere in our thinking and designs

How do we differentiate (traditional) approaches of Innovation to (evolving) Innovation Ecosystems?

Is your innovation process closed only to you? Or have you gone to being more open in innovation with outside selected partners? Well we do need to move beyond both of these and start thinking and designing with Innovation Ecosystems.

I would argue we need to adapt to thinking and designing in Innovation Ecosystems. True differentiation comes from solving unique challenges in ways others will find difficult and expensive to attempt to replicate as it is the combined value, experience, diversity and knowledge within a network of partners that can be unique.

For me, innovation ecosystems in their ability to provide added value are important to recognize.

In recent years we have been moving away from open innovation but not at the accelerated rate I would have expected, taking this into Innovation Ecosystem design and thinking.

We do need to recognize we are in an evolution stage moving from open innovation into this innovation ecosystem thinking and design. Business ecosystems are the present and future need to build, and build correctly.

To get to this point though does needs significant business ecosystem understanding, exploring, investigating, investment and cultural shifts.

So a brief point of separation between Open Innovation vs. Innovation Ecosystems

• Open Innovation: This approach involves sourcing ideas, technologies, or solutions from outside the organization and integrating them with internal R&D efforts. The focus is on collaboration with external entities to bring in new perspectives, reduce development costs, and speed up innovation.
• Innovation Ecosystems: This goes beyond open innovation by creating a network or system of interconnected players, including businesses, governments, universities, startups, and more. The goal is to create a self-sustaining environment where innovation is continuously nurtured through collaborative efforts, shared resources, and aligned objectives across the ecosystem. An innovation ecosystem is more holistic, focusing on the relationships and interactions within the network rather than just external input.

Five rich examples of companies moving to Innovation Ecosystems

In practice many successful innovation strategies involve a combination (even a progression) of both open innovation and ecosystem thinking and they do complement each other effectively. A lot of it is what stage of maturity or adoption are organizations in. For example:

Siemens is moving towards a fully integrated ecosystem engaging a network of partners to create synergies beyond simple collaboration. Its digital twin, metaverse approaches and industry 4.0 emphasis is facilitating more real-time collaboration and innovation. Siemens has actively presented itself as the Ecosystem Orchestrator through its sharing of its platform Xcelerator, data exchanges and co-innovation spaces. It strongly is leveraging AI-driven insights to share, forecast and anticipate changing needs and drive more targeted innovation solutions.

Proctor & Gamble established a classic open innovation model P&G Connect + Develop more focused on bringing in external ideas. This is moving to greater sharing and collaborations in real-time on product development, testing and marketing for a more continuous, interactive process. It is placing more emphasis on building out its customer-centric ecosystem on consumer date and insights and also in its sustainability-driven ecosystem to drive circular economy activities to counter rising consumer demand for responsible brands.

Apple has built the App Store Ecosystem and is looking at its next steps of cross-platform ecosystem, assessing more decentralized platforms that can lead to new forms of digital transactions and contracts within the Apps Store for greater partner control/ involvement, and looking to expand this App Store through augmented reality (AR) and virtual reality (VR) to create a different level of marketplaces.

General Electric with its split of businesses has gone beyond its initial Ecomagination Challenge and within GE Vernova it has allowed the potential to build out scaling and specializing in clean energy ecosystems focusing on Global Clean Energy to address the entire energy value chain. Also to offer specialized and niche ecosystems like hydrogen, renewable energy financing or climate start- ups to accelerate these but benefit from their broader ecosystem expansion. They equally are establishing circular economy integration by focusing on resource efficiency, tracing, recycling emphasis and building more sustainable product designs.

Toyota with their approach to developing hydrogen fuel cell cars is rooted in ecosystem thinking. Building a broad network of government, energy companies and other automakers to create infrastructure and market conditions and although this is more open there next steps there is Mobility-as-a-service for ride-sharing, public transit and autonomous vehicles to become a growing service provider besides the manufacturer of the vehicles. They are also looking to integrate into Smart City concepts moving towards a seamless, connected urban transportation ecosystem and finally, move towards a carbon-neutral ecosystem collaborating with new and different partners to create zero-emission ecosystems.

They are all moving from open innovation into their innovation ecosystem domains

Each has taken a distinctive, individual path forward. They are deepening their ecosystem strategies by leveraging advanced technologies, broadening collaborations and aligning more closely with market and global trends. They are making distinctive choices by combining the rich human knowledge available through their approaches with technology application.

This pathway for each is evolving, offering opportunities to drive greater and more distinctive innovation and value creation but more importantly be positioned to transform entire industries through a growing pioneering leadership to create new market from emerging opportunities and technology / human interface advantage.

We are all aware of how Open Innovation has contributed over the years but perhaps Innovation Ecosystems are presently underappreciated and will form the next innovation wave of growth, impact and value.

Finding the distinguishing points of Innovation Ecosystems

I was first introduced to the “Buttons & Threads” concept while working within one alliance I had in consulting while living in Singapore back in 2003. This concept was envisaged, in my view, before its time and ability to deliver due to the constraints of not having technology sufficiently capable and developed to be scaled and connected up, to fully gain the value that this concept offered from an Ecosystem perspective.

Today, that has changed. We are able to connect through technology, platforms, and a better approach to thinking and designing Ecosystems for business or social needs in far superior ways that have evolved over the twenty years or so since my first introduction to the Buttons & Thread theory.

Let me explain.

Modern “buttons” are no longer static entities but dynamic, intelligent nodes in a complex network:

• Smart Nodes: Buttons now represent AI-enhanced entities capable of autonomous decision-making and adaptive behaviour.

The Entrepreneurial or Start-up Ecosystem, while sharing some similarities with Innovation Ecosystems, is distinct in its focus on new venture creation and the specific needs of early-stage companies. It intersects with other ecosystem types but maintains a unique identity due to its emphasis on entrepreneurship, risk-taking, and the specific challenges faced by new ventures.

This ecosystem type is crucial for economic dynamism and often serves as a bridge between Innovation Ecosystems (where new ideas are generated) and Business Ecosystems (where established companies operate). Start-up Ecosystems can be geographically concentrated (like Silicon Valley) or distributed across a region or country.

Understanding the Start-up Ecosystem as a distinct entity helps in developing targeted policies, support structures, and resources to foster entrepreneurship and drive economic growth through new venture creation.

Proposed Approach: Rather than treating Start-up and Entrepreneurial Ecosystems as separate or only relevant to specific challenges, I suggest integrating them as a distinct but interconnected layer within the framework give this Ecosystem a vital role of opportunity recognition is a constant one needed to always be considered and evaluated .

Entrepreneurial/Start-up Ecosystems

• Concept: A supportive environment or a network for new venture creation and early-stage business growth.
• Early Development: Following the Innovation Ecosystem, the Entrepreneurial Ecosystem takes these nascent ideas and turns them into viable business ventures. This stage is crucial for testing, validating, and refining innovations, ensuring they can survive in the market.
• Core Value: Fostering economic growth through new business and venture creation.

Distinguishing factors:

1. High-risk, high-reward environment
2. Emphasis on rapid growth and scalability
3. Focus on disruptive innovations and new business models

1. It does become an essential integral part of the Framework: Start-up and Entrepreneurial Ecosystems are crucial components of the broader business landscape. They often serve as the engines of innovation and disruption that drive change across other ecosystem layers. Including them provides a more comprehensive view of the business environment.
2. Bridging Role: These ecosystems often act as bridges between Innovation Ecosystems and more established Business Ecosystems. They translate new ideas into viable business models and bring fresh approaches to market.
3. Ecosystem Dynamics: Start-ups and entrepreneurs frequently navigate and interact with multiple ecosystem layers simultaneously. Their inclusion helps illustrate the dynamic flow between different parts of the interconnected framework.
4. They can be a real Source of Renewal: Established businesses often look to start-up ecosystems for new ideas, talent, and acquisition opportunities. This interaction is a key part of how larger ecosystems renew themselves.
5. They possess Distinct Characteristics: While part of the broader framework and offer through thinking through Start-up and Entrepreneurial Ecosystems do provide unique characteristics of higher levels of dynamism and capacity for:

During the month of August 2024 I undertook some fairly intensive research work on Business Ecosystems. Most of this was not just to compliment what I had already built and shared in different posts in the past few years but to push out the future thinking in a more comprehensive manner.

There are a lot of concepts that need to come together for thinking through and designing Business Ecosystems let alone to roll these out in very thoughtful and constructive ways.

I have found the study and application of Business Ecosystems is without doubt a constant ongoing journey that is constantly in flux, adaptation and learning. It is truly dynamic.

Today, we are faced with so much complexity that the approach to modern ecosystems needs this consistent attention and adapting

Lets firstly state the reality.

In an era of rapid technological advancement and global interconnectedness, businesses are no longer operating in isolation. Instead, they are part of intricate networks known as Business Ecosystems, where success depends not just on individual performance but on the ability to navigate and shape these ecosystems effectively.

The complexity and dynamism of these ecosystems demand rigorous research to understand their structure, function, and potential for innovation, impact and value contributions and the significant level of attention to implementation within a business or network of businesses.

In this recent research I delve into the key components of Business Ecosystems that I was investigating and emphasizes the necessity for ongoing research to drive strategic decision-making within each aspect or strand of my research.

Let me draw some conclusions or observations by given topics

1. Defining Business Ecosystems: More Than Just a Network

At its core, a Business Ecosystem consists of a network of organizations—including suppliers, partners, distributors, customers, competitors, and regulators—that interact to create collective value. Unlike traditional business models, where value creation is often linear and company-centric, ecosystems thrive on interdependencies and co-evolution.

Understanding what constitutes a Business Ecosystem requires more than identifying the players involved. It necessitates a deep dive into the relationships, the flow of information, and the dynamics that drive collective outcomes. This complexity underscores the importance of structured research to map these interactions and identify the mechanisms that underpin successful ecosystems.

2. The Dynamics of Ecosystems: Why Adaptability is Crucial

One of the defining characteristics of Business Ecosystems is their dynamic nature. Unlike static systems, ecosystems are constantly evolving, influenced by technological advancements, shifts in consumer behavior, regulatory changes, and environmental factors.

Dynamic ecosystems require businesses to be highly adaptable, continually revising their strategies to remain competitive. This is becoming my core in building out Business Ecosystems. It is this dynamics within the system, they allow for rapid adaptability, continuous learning, extracting network effects, and greater decentralized decision-making and building resilience

Research plays a pivotal role in understanding these dynamics. It provides insights into how ecosystems evolve, how different actors influence one another, and what factors contribute to resilience and innovation within the ecosystem. Without this level of understanding, businesses risk becoming obsolete in the face of rapid change.

3. Core Universal Categories: Establishing a Common Language

For any research to be effective, especially in the context of Business Ecosystems, there needs to be a common language—a set of core categories and definitions that everyone can agree on. These categories might include Natural Ecosystems, Innovation Ecosystems, and Digital Ecosystems, among others.

Each category has its unique characteristics and implications for business strategy. For instance, Natural Ecosystems focus on sustainability and environmental impact, while Innovation Ecosystems emphasize the role of technology and collaboration in driving new value creation. Clear definitions help in segmenting research efforts and ensuring that insights are actionable and relevant to specific business contexts.

4. Ecosystem Design: Building for Resilience and Growth

Designing a Business Ecosystem is both an art and a science. It involves creating frameworks that facilitate collaboration, encourage innovation, and ensure adaptability. Key design considerations include stakeholder alignment, the balance between competition and cooperation, and the ability to scale.

Advanced ecosystem design principles, such as those explored in some of my recent research, emphasize the need for systems that are not only robust but also flexible enough to adapt to unforeseen challenges.

This is particularly important in sectors undergoing significant disruption, such as energy transition, where balanced frameworks that integrate economic and environmental considerations are critical.

Innovation is the lifeblood of any thriving Business Ecosystem. No ecosystem exists in isolation. Business Ecosystems often intersect, with the dynamics of one influencing another. For example, the interplay between Natural and Innovation Ecosystems can lead to breakthroughs in sustainable business practices that are also economically viable. Or, the interplay between design thinking, technology and Gen AI.

Understanding these intersections requires a multi-disciplinary research approach that considers the broader ecosystem landscape. By exploring the synergies between different types of ecosystems, businesses can uncover new growth opportunities and mitigate risks associated with ecosystem dependency. 7. Implementing Research-Driven Strategies: From Theory to Practice

The ultimate goal of researching Business Ecosystems is to inform actionable strategies. Implementation, however, can be challenging. It requires businesses to translate research insights into practical steps, whether through redesigning ecosystem structures, fostering new partnerships, or entering new markets. It is through my focus on building an Interconnected Business Ecosystem framework that I continue to build the case

One of the key challenges I wanted to explore in my research was filling in the “missing gaps”—those areas where traditional business strategies fall short in the context of ecosystems. Addressing these gaps often involves innovative thinking and a willingness to experiment, but it also requires a strong foundation of research to guide decision-making. 8. The Need for Continued Research: Navigating an Uncertain Future

As Business Ecosystems continue to evolve, so too must the research that supports them. The rapid pace of change in technology, market dynamics, and societal expectations means that businesses can never become complacent. Continuous research is not just beneficial—it is necessary for survival.

Both in building out the Interconnected Business Ecosystem framework as well as the extra focus on building out the Dynamic Ecosystem within this has been useful to explore.

Certainly this intense research period of exploring new value propositions is a validation to the importance of ongoing inquiry for me. By staying committed to research, experiment and exploitation, businesses can ensure they remain agile and prepared for whatever the future holds.

So this research period gave me:

Confirmation that the study of Business Ecosystems is far from static; it is a dynamic and ever-evolving field that requires constant attention and adaptation.

Recognizing the Dynamics are becoming increasingly the core

Like any ecosystem this interconnected business ecosystem framework is dynamic, it is constantly evolving through greater insights, research and pioneering.

Initially I focused on framing this around four ecosystems: innovation, business, dynamic and enterprise as interdependent ecosystems.

In the past few months I have been questioning this and believe the interplay was lacking in recognition that other ecosystems were coming into play.

I looked significantly deeper at these and have determined the need for extending the ecosystems and here I define these through the concept approach, positioning and focus area that define the ecosystems and suggest the distinctiveness and value parameters this gives.

Navigating complexity within the realm of Dynamic Ecosystems.

We all recognize that markets are changing, complexity is growing, and challenges are more formidable to manage without extended help. This requires all businesses to face rapidly changing business environments to design their response rates and abilities to react differently. How radical will this be?

Recognizing critical aspects provides organizations with a strategic framework that not only recognizes the challenges of complexity but actively leverages the dynamic nature of the ecosystem we need to build, to thrive in the future. To achieve this we need to break down existing complexity.

Complexity matters in recognizing what it inhibits and what needs unbundling so any future design of an organization or process is (attempting) to put into place the right processes, skills, and culture to make them more responsive, or dynamic. In any future design we can’t continue to behave in linear ways.

If you can begin to identify complexity that hampers effectiveness, you can start to remove it. What you have to be very clear upon is having a complete understanding, or a well informed one on all the effects of the complexity part you are removing to enable and find the best route to value and often innovation

It is the connecting up of opportunities with the ability to design the solution in highly exploratory and exploitative ways of learning that begin to break down complexity and see new ways to evolve. This is where Ecosystems in thinking and design come in in the form of Dynamic Ecosystems for unpacking and then managing innovation. These are linkages between navigating complexity and applying dynamic ecosystem approaches.

Here, knowing the critical differences within Dynamic Ecosystems. Dynamic ecosystems can accelerate and leverage growth, shape strategies, and significantly contribute.

Recognizing how to navigate complexity needs its parts to be identified so they can be replaced with the following in a dynamic ecosystem setting.

**1. Agile Organization Structures:

• Clarification: In navigating complexity, an Agile Organization Structure within a Dynamic Ecosystem ensures that the organization can swiftly respond to intricate challenges, adjust strategies, and maintain a nimble approach to ever-changing conditions.

**2. Continuous Learning:

• Clarification: Navigating complexity requires a continuous learning mindset. Dynamic Ecosystems explicitly acknowledge the need for ongoing learning, adaptation, and the incorporation of new insights to navigate through the intricacies of a complex environment.

Each of these needs ‘actively’ managing differently, for all the future opportunities it holds, by placing emphasis on building more exceptional innovation capabilities to make it ‘dynamically’ work and embracing dynamic ecosystems can help in this, to specifically address critical aspects of complexity.

My definition of innovation ecosystems is that they are dynamic, interconnected networks of diverse actors and resources that come together to collaborate to drive innovation opportunity and create a more compelling value.

They are progressively replacing “just” innovation as this tends to be housed in one organization, to be developed and delivered on the resources and insights they have.

Innovation Ecosystems are richer due to this diversity, different knowledge and market intelligence that a broader group can bring into the creative thinking and market realization.

This interconnected community find ways to bring new ideas to market, built on their shared vision, having a collaborative and supportive environment to use, such as a shared platform, and able to reach out to a variety of resources that become accessible to all participants.

The key characteristics that give this the dynamics that are unique are

• Interdependence between partners

• Flows of knowledge, talent and capital otherwise not accessible

• Shared infrastructure and resources

• Building out a culture of collective experimentation and risk-taking.

Why is this thinking and designing in Innovation Ecosystems important today?

*It accelerate a more robust innovation through collaborations to unlock tougher challenges

*Enables access to diverse expertise and resources that give different insights and application to complex problems

*Helps organizations to adapt to rapid technological change in sharing and exchanging understanding of its value and positioning

*Fosters a new avenue of growth and competitiveness that is often hard to imitate or copy due to the collaborative engagement and solutions provided.

We can measure innovation ecosystems differently in ecosystem growth, collaborations, engagements, contributions, shared knowledge creation, talent and skill exchanges, funding and investing and economic impact to encourage and drive decision-making and strategy evolution.

The future lies with Innovation Ecosystems

The future of innovation lies in recognizing this needs to be rooted in innovation ecosystems to tackle and offset globalization and competitive threats, manage in more geographically distributed ecosystems, offer more sustainable and social impact that are focused in collaborative settings.

Ecosystem design and thinking is able to address more complex customer needs and global challenges, leverage technology advancements, and recognize that more fluid set of boundaries between organizations is blurring or simply vanishing far quicker today.

The need is to understand the different practices, collaborative challenges and cultivation points that diversity, trust and openness bring to this shift. My initial advice is simply “stop trying to control everything yourself”

Innovation Ecosystems is an iterative process, like innovation within one organization, it requires patience, flexibility, being highly adaptive and firmly committed to long lasting collaborative relationships that come over time, trust and growing success.

Open up your CEO’s innovating thinking to make the jump

Innovation must rely increasingly on interconnected organizations organized around a central focal point of value and impact. An ecosystem design should be in thought and design so that organizations can act differently on strategies, business models, leadership, and customer engagement to build new value and worth.

If we fail to recognize that innovation is vital to our business, to sustain it, and to enable it to grow, we eventually die. Today, more than ever, it is becoming an evolving collective endeavour. Increasingly, we are faced with growing complexities and challenges to resolve.

We need to foster collaboration between individuals, organizations, and institutions, creating a symphony of ideas that resonate far beyond the boundaries of any single actor.

I recommend thinking around innovation ecosystems as this has many advantages;

1. Greater access to a broader range of resources and expertise through the bringing together of a diverse set of organizations that can bring together technologies and customer insights from different perspectives. Also drawing in different resources not usually available to one organization offers a more significant potential to innovate more effectively, in choice, options, shared thinking and risk.
2. Increased collaborations and co-creation through innovation ecosystems can foster the more significant potential for collaborations and co-creations between associated parties that can “trigger” innovations that feed from these growing cooperations forming between the parties.
3. Greater scalability and speed. By leveraging the resources and capabilities of other organizations, the potential to scale the innovation efforts in new ways, across different channels, not open to one organization. It provides different levels of speed from the established one existing in the single organisation and capitalizes on the diversity of different reputations the partners have built up in their respective markets.
4. Greater flexibility and adaptability in different, more collective and imaginative ways. Multiple alerts to market changes, conditions and customers’ needs can stimulate a growing adaptability and solution design, more modular or progressive in response.
5. Greater potential for sustainability and social impact. Innovation ecosystems increasingly need to be designed to offer more sustainable and socially responsible solutions. Having partners who manage different parts of the lifecycle can create opportunities in designing redundancy and ease of replacement that extends and expands a product’s solution, giving an ongoing positive impact while achieving reoccurring business success.

So why do open innovation strategies have real potential to take innovation into business ecosystems? The CEO needs to understand innovation ecosystems:

• Expand Innovation Horizons:
  • Rationale: Open Innovation Strategies broaden the scope of innovation by tapping into diverse external sources. This expansion enhances the potential for breakthrough ideas and disruptive innovations.
• Leverage External Expertise:
