Business is in search of a new pathway but there is a real need to recognize the growing realities. From Meta-Framework to Dynamic Modular Architecture: Why Ecosystem Thinking Must Now Become Practical.

After the launch of the Integrated Interconnected Business Ecosystem (IIBE) in September providing a blueprint to understand and build out Ecosystem thinking and design, the past four weeks has moved the “what” as well as the “why of Ecosystems into the essential “how”. This takes Ecosystems into the operational stage.

For me, it has been thrilling to evolve this thought process through some amazing intelligence from multiple advanced AI chatbots to brainstorm, validate, question, code and provide in a level of persistence in all the avenues I needed to explore and validate.

This work has achieved a realisation. We have moved to the operating level with IIBE-DMA

Moving and exploring the IIBE frame in some very intensive explorations have realized the IIBE–DMA (Dynamic Modular Architecture) : A Practical, Configurable System. This is with AI support building out a growing Dynamic Intelliengence.

The Original IIBE: A Meta-Framework for Connection

When I first introduced the IIBE, it was intended as a meta-framework—a comprehensive design for understanding how innovation, business, and enterprise ecosystems could operate as one interconnected system.

It explained how value circulates across domains and why the future competitive advantage would come from integration rather than isolation.

The framework connected different ecosystem domains—innovation, business, and enterprise, along with three others that are distinctive in themselves— enterpreneur, enterprise-to-enterprise and interconnected ecosystems– through three critically enabling layers: purpose, governance, and technology enabled and two further ones of relationships, and value creation as necessary focus points providing inputs and outcomes to build out

That design brought clarity and language to an emerging discipline.
The IIBE helped organizations see that the relationships between internal teams, external partners, and platforms are not side activities; they are the business itself.

Yet, for many, the model remained more conceptual than actionable.
They could see the logic, but struggled with where to begin.
What they needed was not another transformation framework, but a flexible configuration model that could be applied within their current context.

The Market Reality: From Transformation to Integration

We are in a consolidation era, not a transformation era.
Organizations are trying to simplify, rationalize, and extract more value from what already exists.
But simplification alone doesn’t create coherence.

The real opportunity lies in connecting the scattered capabilities, data, and partnerships that already exist—but don’t yet talk to one another.

The IIBE meta-framework offered a compelling “why” and “what.”
What the market now needed was the “how” and “where.”

The post We Can No Longer Ignore Ecosystem Adoption- The Evolving Design first appeared on Building Your Innovation & Ecosystem Intelligence.

During September 2025 I launched the Integrated Interconnected Business Ecosystem (IIIBE) supported by fifteen posts giving different levels of explanation, validation and understanding.

In recent days I conducted an initial audit of this and I used Chat GPT, Google Gemini and Claude to make their assessments. I was surprised by the significant differences each provided back. There were “thumbs up” for the explainers and the comprehensive framework with specifc mention of:

Narrative arc that offered logically: problem framing → core dynamics → structural decomposition → orchestration & intelligence → value-shift to co-creation → business model implications → call to action. Readers can follow the progression.

Concept clarity for specialists. Terms like dynamic ecosystem, orchestrator’s engine, adaptive core, and value co-creation are consistently defined and cross-referenced across posts. That builds credibility.

Depth and rigor. There’s substantive decomposition (pillars, dual layers, intelligence layer) — which signals this is more than buzz. Good for an audience that values frameworks and thinking tools.

The What’s missing part

I expected this as the highest missing parts, the “thumbs down” but this has changed in the recent ten days in October of back and forth to debate this, my logic at the time and suggestions on how and when to resolve these. I took the view- make (initally) aware, then build out.

The top three weakness areas were

Audience targeting and use-cases are thin. The series reads as an expert’s blueprint for peers — but it lacks concrete, differentiated audience tracks (e.g., incumbent C-suite, corporate venture teams, platform builders, public sector/regional convenors). Readers don’t see themselves mapped to a clear pathway.

Limited real-world examples and case studies. The theory is strong, but there are few short, vivid case studies showing the IIBE applied (even hypothetical or anonymized). Real cases accelerate belief and adoption.

Actionability and tools missing. Readers are told what and why but not enough on how to start: playbooks, diagnostic tools, short assessment, KPIs, or a minimum viable pilot plan are absent.

I have not been holding back on tools etc I think a more deliberate sequencing makes sense here: Foundation – Framework- Tools.

A sort of “classic” guides approach, as an ex-mountaineering person

1. Show them the mountain (the objective and reason why this journey matters)
2. Explain the terrain (the IIBE framework structure) and its complexities
3. Provide the equipment to navigate (reverse engineering, templates, assessments, tools)
4. Offer the practical solutions to known pathways, being adaptive and responsive

It is foundational work of building a knowledge system to deal with Business Ecosystems.

We need to recognize pattern recognition constantly, discover reusuable backbones, determine traditional vs. ecosystem model differences, be ready for common pitfalls of what goes wrong, recognize the triggering moments where change becomes urgent and build accessible ot ramp off entry points.

These consciously build towards C-Level and Boards wanting the proof that this works. The support for strategy teams building a well-designed ecosystem, CFO’s having the ability to evaluate applicable ROI’s, provide risk-adverse executives, C-suite facing crisis and growing, adaptive companies what it needs to act.

So to provide a specific audience track to those specifically I would be targeting C-Suite Leaders / Practitioners and Innovators

Executive Summary (for C-Suite Leaders)

• Deconstruction and Foundational Elements: The launch included a deconstruction of the IIBE as a foundational framework. It explains the three main layers—Strategic, Operational, and Crosscutting—and how they must be fully integrated to function effectively. The framework also includes a Business Model Ecosystem, with 69 mapped components across these layers, to evaluate readiness, maturity, and identify gaps.
• Strategic Imperative and Value Creation: The IIBE is positioned as a strategic imperative for future-proof growth. It is designed to help organizations expand beyond core markets, accelerate innovation by tapping into diverse knowledge pools, cultivate new revenue streams, and build resilience. The framework introduces a shift in thinking from traditional value creation to “value co-creation”.
• Building Blocks and Design: The blueprint outlines specific building blocks for creating an integrated ecosystem, including Purpose, Relationship, Value Creation, Governance, and Enabling Technology. The visual makeup of the framework is presented as a way to help companies build an integrated ecosystem that is agile and client-focused. The dynamic ecosystem is described as the central driving force within this framework.

The Path Forward

The IIBE has the potential to become a significant framework in business ecosystem thinking, but it needs a “translation layer” between brilliant theory and market adoption. This means

1. Ruthlessly simplify the entry point, targeting specific audiences
2. Prove it works with documented results
3. Make it usable with practical tools
4. Build community for network effects
5. Create urgency with compelling case for change now

Final Recommendation
Pause additional conceptual content. Invest the next 90 days in proof, simplification, and practical tools. The theory is ready; the market isn’t convinced yet. Close that gap, and IIBE could become the defining framework for 2025-2030 ecosystem thinking.

So, the next phase of the work begins- more towards diagnostics, assessment and PoC.

We are all in need of moving towards faster and bigger buying of valuable solutions that reduce complexity and provide improved outcomes over the existing ones.

How do we qualify opportunities in the future (AI, Human and in what order) to get to value points of different opportunities. How do we see the future of value consumed? What does value look like and in what new forms will this value be delivered?

Much will come from our adopting Ecosystems in design and thinking, providing the orchestrators environment where those within that orbit will see and build in co-creation ways and then position themseves with that business ecosystem as the center of the new mass to build it and constantly improve its interconnected, integrated parts.

Ecosystem opportunity sensing and capture where speed of qualification and the shape of the value ar going to change dramatically comes from determining a different way of working.

We will need to build new detection radars providing greater sources of signal

Sources of Signal

We’re moving from passive discovery (market research, RFPs, slow human networking) to active, continuous sensing. The sources will increasingly combine AI-driven intelligence with human insight.

A. We will need AI as the First Filter & Pattern Finder

• Weak signal detection at scale – AI can constantly scan markets, patents, social platforms, funding rounds, regulatory filings, partner moves, etc., to surface unusual activity patterns.
• Opportunity clustering – Grouping fragmented indicators into emerging opportunity domains (e.g., an intersection of battery innovation, new recycling rules, and supply chain shortages).
• Velocity scoring – How fast is the conversation, investment, or regulation moving? Signals with increasing velocity are early indicators of urgency → faster buying windows.

B. Then the Human will be the Context Giver & Qualifier

• Sense-making – Humans can validate if an AI-surfaced pattern is signal or noise.
• Relational trust-building – Many large-scale buys still depend on credibility, relationships, and risk comfort — things humans accelerate.
• Narrative framing – Turning the signal into a story stakeholders can act on is human-led.

This will built out a clear order of operation:

1. AI for broad sensing & prioritization →
2. Human insight for contextual framing & relational opening →
3. Hybrid (AI + Human) for decision acceleration & co-designed solution framing.

Qualifying Future Opportunities

Future opportunity qualification won’t just be about “market fit” — it will be about ecosystem fit and velocity to value.

Key criteria:

• Network readiness – Does the ecosystem have players who can co-deliver quickly?
• Mass formation potential – Is this opportunity attracting enough gravitational pull (funding, policy, partnerships) to create a center of mass?
• Interdependency leverage – Will solving this problem unlock multiple value streams (e.g., solving a logistics bottleneck also unlocks sustainability credits)?
• Adoption friction – How much cultural, technical, or regulatory resistance stands in the way?
• AI compatibility – Can AI enhance, scale, or personalize the offering rapidly?

The Future of Value – What Will Be Consumed

Value will become more fluid, less owned, more experienced.

Shifts in Value Types

• From product ownership → to outcome subscription
  People/companies pay for the result (uptime, carbon reduction, market reach), not the tool itself.
• From single-exchange → to continuous exchange
  Value comes from ongoing data and feedback loops that improve the offering over time.
• From tangible → to hybrid tangible-intangible
  Trust, influence, access, data rights, and ecosystem position will be bought, sold, or traded like assets.

This becomes the Orchestrator’s Landscape

We’ll see two gravitational models:

1. Centers of new mass – These are orchestrators who define the rules, own the core infrastructure, and become default go-tos for coordination (Amazon in retail ecosystems, NVIDIA in AI chips).
2. Orbiting specialists – Those who derive and signal their value by aligning with these centers — not trying to own the mass, but to capture value by being indispensable at key touchpoints.

The power dynamic:

• Centers of mass pull value in through platform lock-in and network effects.
• Orbit players push value out by being hyper-adaptive, niche-defining, or bridge-building between clusters.

Where This Will Require

• Signal-to-value playbook – A repeatable way to move from signal detection → rapid qualification → orchestrated action.
• New value dashboards – Visualizing ecosystem health, velocity of adoption, value exchange flows.
• AI-augmented opportunity maps – Where “value gravity” is forming and where the low-friction lanes to enter exist.

The Signal- to-Value Radar Map

We can map this into a visual ecosystem “radar and gravitational mass” model. Showing AI as the outer sensing ring, human qualification as the mid-zone and how orchestrators attract and pull in orbiting specialists into the ecosystem to convert signnaks into faster, bigger value co-creation.

You gain this value flow from AI sensing to human framing into orchestration and value exchange, made increasingly explicit.

This focus on sensing to value builds the bi-directional value flows between the orchestrator and the orbit (contributing) players.

One begins to open up to new value co-creation opportunities fitting within the framework and approach undertaken in the integrated interconnected business ecosystem extending well beyond the existing definitions of value creation (previous post discusses)

1. Outcome-as-a-Service (OaaS)

Definition:
A model where buyers pay for the end result rather than the product, service, or technology itself. It shifts the risk from the buyer to the provider, who must ensure delivery of the agreed outcomes. There are ways to recognize and apply your stratregic thinking to build these out

2. Continuous Value Loops

Definition:
A system where value is not delivered in one-off transactions but in iterative, compounding cycles, driven by ongoing data collection, feedback, and product/service evolution. Again how to recognize and strategically think through these can be applied

3. Hybrid Tangible–Intangible Assets

Definition:
Value no longer resides solely in physical goods or direct services — it includes trust, influence, access rights, reputation, and data control, all tradable and monetizable in their own right. To recognize and structure your strategic thinking needs to open up to a very different approach to intangible assests.

4. Ecosystem Positioning Value

Definition:
Value derived from where you are in the ecosystem’s value flow — being close to critical decisions, resource allocations, or opportunity hotspots. Again how to recognize and strategically think through this value opportunity can be discussed.

Bringing It All Together – Value Flow Implications

In the orchestrator’s environment, AI scanning identifies the opportunity, human insight qualifies and frames it, and ecosystem positioning converts it into value exchanges.
Each of these value types can be measured, traded, and amplified within this flow — the orchestrator’s skill is ensuring they compound rather than operate in isolation.

The key is not just to capture these signals but to unify and analyze then in real time making them proactive, predictive ones that you feed into the integrated interconnected business model to orchestrator, calibrate and leverage its power.

We look towards a future where value changes.

Value Co-creation moves from product to outcomes, from solutions to ecosystems, from transactional to relational where those in the orbit (network) offer their “best-in-class” component into the larger Ecosystem and those positioned as the Orchestrator to provide much of the connective tissue, the data hub and central point of control.

Orchestrators “add” value in their own parts of the solutions but in their growing role in their ability to simplify complexity, create a unified user experience and manage the entire ecosystem on the customers behalf by providing a seemless one-stop solution. They become the trusted advisor navigating past those fragmented markets.

Value Co-creation brings increasingly levels of complexity with the real differences of moving from (within) the boundaries of a single enterprise.

It is a shift from firm-centric, transactional model (the value creation) to a network-based, collaborative model (value co-creation). that is fundamentally an interconnected business ecosystem.

This move beyond a single enterprise’s boundaries unlocks significant benefits and new ways of generating value that is simply not possible in a traditional, linear value chain.

The differences are recognizing a paradigm shift.

In a world of business ecosystems using the IIBE methodology value co-creation emerges from the synergistic interactions and contributions of diverse stakeholders, and the primary growth mechanism within the framework.

It is collective value creation achieved often through the dynamic of “coopetition” encouraging simultaneous competetition and collaborative that encourages co-capture and this value co-creation.

This “dance” leads to a collective competitive advantage that becomes very difficult for outside firms to imitate as it is from this combined entities fromed by the network of all participating firms. New contributions drive expansion and compounds benefits for all involved, offering far more potency for driving value and growth.

Authoritative positioning requires more than just participation; it requires being distinctive. My work has identified that this distinctiveness is not a simple characteristic but a multi-layered strategic advantage. It is about building a system so unique and powerful that it cannot be easily replicated. This distinctiveness emerges from a powerful framework that focuses on five key layers:

• Network Mapping and Relationship Dynamics: The ability to understand and shape the relationships within your network.
• Network Effects Architecture: The design of mechanisms that create reciprocal value and exponential growth.
• Innovation Pattern Distinctiveness: Developing a unique approach to innovation that is a key differentiator.
• Value Capture Mechanisms: Designing an equitable system where all participants benefit from co-creation.

I recall a really helpful post by Chris Lawer of Umio, although a few years old, as it does a good job of distinguishing the different styles of value co-creation.

It triggers which co-creation style can be deployed for a particular market or context.

So what is different about Ecosystem-Centric Value Creation?

Value co-creation is a mutual, dynamic process where value is jointly created by multiple actors—including the firm, customers, suppliers, partners, and even competitors—within an interconnected business ecosystem.

The value is not embedded in the product itself but is co-created through the integration of resources and ongoing interactions. This shift in perspective is often referred to as a move from a “goods-dominant logic” to a “service-dominant logic.”

• The Focus within the Shift: Collaboration, resource integration, shared purpose, and long-term relationships.
• Involving the Customer: They become a (very) active participant and co-creator of value. They provide feedback, ideas, and even their own resources (knowledge, time, skills) to the process.
• Example: A software platform like Salesforce provides a core product, but the true value is co-created through the ecosystem of third-party developers who build complementary applications, and the customers who use the platform’s tools to solve their specific problems.

Benefits of Moving to an Ecosystem Model

Leaving the confines of a single enterprise to embrace an interconnected ecosystem and value co-creation yields a number of significant advantages:

Today Value Co-creation comes in very different forms.

The bottom line for extracting value co-creation is you do need a dynamic platform for collaborative growth and by applying the IIBE methodology you can evolve and manage your distinctive “ecosystem of value”.
