AI Needs Architecture: Why the Next Competitive Advantage Is the Intelligent Ecosystem

Artificial intelligence is advancing at extraordinary speed.

Across industries we see the same pattern emerging: productivity gains, improved forecasting, sharper decision support, and faster product development. Organizations that adopt AI well are clearly gaining efficiency advantages.

But beneath the excitement lies a quieter question that many leadership teams have not yet confronted.

What happens when everyone has AI?

When the tools become widely available, the technology itself stops being the differentiator. The advantage shifts elsewhere.

It shifts to the environment in which AI operates. In other words, AI strategy is quickly becoming architecture strategy.

The organizations that pull ahead in the coming decade will not simply be those with the best AI models. They will be the ones that build the richest intelligence environments around those models.

And those environments rarely sit within a single organization.

They exist in ecosystems.

The Limits of the AI-Only Strategy

AI on its own delivers real value. No serious organization is questioning that.

However, most AI strategies share an implicit assumption: that intelligence can be generated primarily from internal data, internal workflows, and internal decision processes.

That assumption creates a ceiling.

AI hits a ceiling without Ecosystems

AI systems learn from the data available to them. When the data environment is narrow, the intelligence produced remains narrow as well. The system becomes extremely good at optimizing existing processes but far less capable of generating genuinely new strategic insight.

At the same time, the most complex problems organizations face today do not exist within their own boundaries.

Supply chains stretch across continents. Regulatory frameworks cross jurisdictions. Innovation increasingly happens at the intersection of industries rather than within them. Climate transitions, healthcare transformation, infrastructure modernization—these are systemic challenges.

No single organization sees the entire picture.

AI alone cannot overcome that limitation if the information it receives is confined to one organization’s internal perspective.

The result is a paradox.

Companies may become extremely efficient inside their own walls while remaining strategically constrained by what happens outside them.

Intelligence Is Becoming Distributed

The reality of modern business is that capability and knowledge are increasingly distributed.

Innovation comes from startups, universities, partners and adjacent sectors. Market creation often requires alliances between firms that historically operated independently. Critical data sources sit across networks of suppliers, regulators, customers and collaborators.

What we are witnessing is not simply technological change but a shift in how intelligence itself is organized.

Instead of residing primarily inside individual firms, intelligence is emerging from networks of interacting organizations.

This is where ecosystems enter the picture.

The IIBE Ecosystem framework supporting AI

An ecosystem is not just a set of partnerships or supplier relationships. It is a coordinated system in which multiple organizations share data, capabilities and incentives to pursue outcomes that none could achieve alone.

When designed intentionally, ecosystems become collective intelligence systems.

They sense across multiple domains, generate diverse perspectives and allow coordinated responses to complex challenges.

Until recently, however, ecosystems faced their own limitation.

The signals produced across networks were often too complex and too numerous to process effectively.

Artificial intelligence changes that.

The AI–Ecosystem Multiplier

The Multiplier of AI and IIBE to provide the Moat

When AI and ecosystems operate together, something fundamentally different happens.

AI becomes capable of processing signals across organizational boundaries. Ecosystems generate the diverse data environments that allow AI to move beyond narrow optimization and toward broader strategic intelligence.

The relationship between the two is not additive.

It is multiplicative.

AI accelerates the analysis of ecosystem signals. Ecosystems expand the intelligence environment in which AI learns and operates. Each strengthens the other.

Consider a few examples.

In supply chains, distributed partners generate real-time information about demand, logistics and disruption. AI can integrate these signals to anticipate risks before they become visible to competitors.

In innovation ecosystems, ideas collide across domains—healthcare, energy, infrastructure, finance. AI can identify patterns and opportunities emerging from those intersections far faster than traditional research processes.

In governance and regulatory environments, shared data and collaborative oversight create transparency that AI systems can monitor continuously, improving both accountability and responsiveness.

In each case, the ecosystem provides the sensing network and the diversity of inputs. AI provides the processing power and synthesis.

Together they form a continuous learning system.

From Intelligent Firms to Intelligent Ecosystems

Positioning the Dual-Force Strateg built with AI and IIBE

This combination suggests a shift in how we think about competitive advantage.

For decades, strategy focused on building superior capabilities within the firm.

Digital transformation extended those capabilities through technology.

The next step may be the emergence of intelligent ecosystems—networks deliberately designed to sense, learn and adapt collectively.

In such environments, value is created not only by what an organization does internally but by how effectively it orchestrates and participates in a wider network of intelligence.

The organization becomes part of a system that continuously generates new insight.

Artificial intelligence makes that system operational.

Instead of periodic analysis and planning cycles, intelligence becomes constant. Signals flow across the ecosystem, AI processes them in real time, and coordinated action becomes possible across multiple actors.

The advantage compounds over time because the network becomes richer as it operates.

More participants generate more data. More data improves the intelligence produced by AI. Better intelligence attracts more participants to the network.

The ecosystem becomes a self-reinforcing learning architecture.

The Strategic Questions Ahead

Opening Board Questions around AI and the value of Ecosystems

As AI becomes ubiquitous, the central strategic question facing organizations is not simply:

How advanced are our AI capabilities?

It is something more fundamental:

What intelligence environment are we building around them?

Organizations that treat AI primarily as a tool for internal optimization will undoubtedly see improvements in efficiency.

But organizations that design ecosystems in which AI can operate across distributed networks of capability will be playing a different game.

They will be creating systems that sense more broadly, learn more rapidly and respond more intelligently than any single firm could manage alone.

In a world defined by complexity, that difference may become decisive.

A New Form of Advantage

Structuring the phase of IIBE to gain unique Ecosystem competitive advantage

The coming era will not be defined solely by firms that deploy AI effectively.

Nor by those that simply participate in ecosystems.

The advantage will belong to organizations that understand the deeper relationship between the two.

AI accelerates intelligence. Ecosystems expand it.

The Power of the Dual-Force of AI combined with IIBE within Ecosystems

Together they create the possibility of organizations operating within intelligent, adaptive networks that continuously generate insight, innovation and coordinated action.

In that environment, strategy becomes less about controlling resources and more about designing the architectures through which intelligence flows.

The companies that recognize this shift early will not just move faster.

They will become smarter in ways their competitors struggle to replicate.

The post AI Needs Architecture: Why the Next Competitive Advantage Is the Intelligent Ecosystem first appeared on Building Your Innovation & Ecosystem Intelligence.

Combining the AI Engine with the IIBE Ecosystem

So if you only have 10 seconds then read this

The very short version (this is powerful)

AI alone → efficiency

Ecosystems alone → collaboration

AI + ecosystems → compounding intelligence

That is the essence of the Dual-Force Model.

We are in need of the supporting architecture of the AI era, not simply advocating ecosystems or simply using AI within the one organization. The value is in collaborations within networks that combine Ecosystems and AI.

The next competitive advantage will not come from AI capability alone. It will come from designing the intelligence architecture in which AI operates and seeks collaboration

Want to carry on?

Think of it as Problem → Architecture → Advantage.

This mirrors how executives naturally process strategy.

The Three-Part Narrative Behind the AI + IIBE Story

1️⃣ The Problem: The AI Ceiling

Recognizing the limitations within one organization

The core argument:

AI on its own produces efficiency gains, but those gains plateau because intelligence remains organizationally bounded.

Key ideas in this view:

AI trained on internal data creates faster optimization of existing processes

competitors acquire the same AI tools → rapid commoditization

the hardest problems are systemic and cross-organisational

AI alone cannot access the distributed intelligence outside the firm

Your core takeaway:

“The ceiling isn’t AI. The ceiling is the absence of the architecture around it.”

In recognizing this this sets the stage for one crucial job needed:
it reframes the AI conversation from technology to structure.

2️⃣ The Architecture: Intelligent Integrated Business Ecosystems (IIBE)

The Architecture Provided by employing the IIBE approach

Recognizing that Architecture does offer a “liberating” solution.

It is the concept that intelligence in modern systems is distributed across networks, not contained within organizations.

Key ideas:

ecosystems are coordinated systems, not loose partnerships

they create shared data environments

they allow cross-domain learning

they enable distributed sensing of complex environments

There is this simplest metaphor as very effective:

AI is the engine.
Ecosystems are the road network.

Without the network, the engine has nowhere meaningful to go.

This part begins to bring out the value and the structural logic of IIBE as the Ecosystem solution

3️⃣ The Advantage: The Dual-Force Multiplier

A multiplier compounding to provide a unique competitive moat

Once you accept the architecture, you can offer the strategic implications.

The central insight:

AI + ecosystem architecture creates compounding intelligence.

This produces advantages that are extremely hard to replicate:

proprietary cross-domain data

network effects

collaborative innovation

faster learning systems

ecosystem governance

Your strongest line from this to recognize:

“The moat is not the AI model. The moat is the ecosystem that feeds it.”

This reframes competitive advantage from technology capability to network intelligence architecture.

Why the three-part narrative matters

Executives rarely remember six ideas. They remember three ideas and this provides the framing of a opening discussion together.

The entire framework in the need for a growing recognition can therefore be summarized as:

1. The Ceiling

AI alone optimizes the organization but cannot solve systemic complexity.

2. The Architecture

Intelligent ecosystems create the distributed intelligence environment AI needs.

3. The Advantage– the Dual-Force multiplier

Together they produce compounding strategic advantage that competitors cannot easily replicate.

Reflect on your approach to AI and what it can provide. Internally inside an organization it can be a powerful catalyst to productivity but it is the ability to unleash it through a network of partners that offers the exciting new frontiers and value journeys.

The post The Essence of the Dual-Force model of AI + IIBE first appeared on Building Your Innovation & Ecosystem Intelligence.

An Intelligent Integrated Business Ecosystem (IIBE) turns AI from an additive tool into a strategic multiplier by providing the structural architecture, proprietary data, and trust-based network required for AI to generate compounding value.

While an AI-only strategy is typically additive—meaning it delivers linear productivity gains by doing today’s work faster and cheaper within internal silos—the IIBE + AI “Dual-Force” model creates new capabilities and distribution channels that allow advantage to compound year over year.

AI is dominating boardroom investment decisions across every sector. The gains are real — productivity, faster insight generation, reduced cycle times, better forecasting. Organisations are right to invest. But a critical strategic error is emerging at precisely this moment: treating AI as the strategy itself, rather than as the most powerful accelerator available to a well-designed ecosystem.

The organizations that will lead the next decade are not those with the best AI models — those will commoditize rapidly. They are the organizations that build the environment in which AI produces genuinely differentiated, defensible, compounding value. That environment is an Intelligent Integrated Business Ecosystem.

Why AI Alone Has a Ceiling

Before making the investment case for the Dual-Force Model, it is necessary to be precise about what AI-only strategies cannot achieve. These are not limitations of current AI capability. They are structural limitations — permanent features of what any intelligence tool produces when it operates inside a closed system.

Without the ecosystem, AI remains a powerful engine trapped in a “parking lot” of internal optimization.

Essentially, if AI is the engine, the IIBE is the road network that determines where the engine can go and how much value it can reach.

IIBE + AI: How the Model Works

The Dual-Force Model is built on a single testable proposition: the value of IIBE and AI is multiplied — not merely added — by the presence of the other. This is not a portfolio of two separate initiatives. It is a compound system in which each force amplifies the other’s returns across every strategic dimension.

What AI Brings

AI provides the sensing, synthesis and coordination layer that transforms a network of relationships into an adaptive, continuously learning system. Applied inside an ecosystem, AI compresses signal-to-insight time from weeks to hours; identifies non-obvious cross-domain patterns across datasets too large for human analysis; accelerates collaborative innovation by modelling where capabilities should be combined; and enables adaptive governance at a scale no manual coordination can sustain.

What IIBE Brings

An Intelligent Integrated Business Ecosystem is a network of partners — customers, suppliers, platforms, regulators, academia, startups — designed to function as a coordinated system. ‘Intelligent’ means it continuously senses, learns and improves. ‘Integrated’ means there are shared interfaces — data, processes, governance, incentives — that make collaboration repeatable and scalable at pace.

IIBE’s four core contributions to the model: collective intelligence that no single organisation can replicate; systematic integration of capabilities at connection points; collaboration at a scale and speed that individual organizations cannot achieve alone; and the only structural architecture designed to navigate cross-boundary complexity rather than simply react to it.

The multiplier effect occurs across several key strategic dimensions:

The Proprietary Data Moat: AI’s value is often limited by the data it is fed; AI trained only on internal data risks “faster insularity,” where an organization becomes more efficient at what it already knows. An IIBE provides cross-domain signals and proprietary network data that competitors cannot purchase or replicate, creating a defensible “data moat” that grows richer as the network deepens. AI is the Accelerator not the Strategy: It is Ecosystems that offer the Real Moat

Innovation through “Domain Collision”: Transformative breakthroughs rarely happen in isolation; they occur at the intersection of different industries and capabilities. The IIBE provides the structural conditions for these cross-boundary collisions, while AI acts as the accelerator that synthesizes, prototypes, and simulates outcomes at a speed no internal team could match.

Compounding Network Effects: In the Dual-Force model, AI and IIBE reinforce each other in a continuous feedback loop. As the ecosystem expands, AI becomes more powerful due to increased data diversity; as AI improves ecosystem intelligence and coordination, the ecosystem becomes more attractive for new partners and talent to join.

Navigating Irreducible Complexity: Many modern challenges, such as supply chain resilience and decarbonization, are systemic and sit outside a single organization’s walls. The IIBE provides the distributed sensing network to detect these external signals, while AI provides the predictive intelligence to turn them into coordinated, system-wide responses.

Scaling Trust and Governance: AI can model partnerships, but it cannot build the human relationship infrastructure required for shared risk and co-investment. An IIBE provides the governance and trust architecture (shared interfaces, decision rights, and ethics) that allows AI-supported decisions and automated workflows to scale across organizational boundaries without constant “firefighting”.

Shift from Efficiency to Market Creation: While standalone AI focuses on short-term efficiency, the IIBE + AI combination allows organizations to move toward long-term market co-creation. By aligning multiple actors on standards and routes to market, the ecosystem makes new markets possible, while AI provides the precision and learning speed to capture those opportunities.

Together, they transform the organization into a self-adapting economic organism capable of navigating a world of irreducible complexity. They build a powerful strategy unique and

AI Is the Natural Next Chapter of IIBE

The most important framing for this investment is that AI does not disrupt the IIBE thesis — it fulfills it. IIBE was always built on the conviction that intelligence, capability and value are distributed across organizations, domains and relationships, not concentrated within any single entity. AI does not challenge this logic. It operationalizes it at a speed and scale that was not previously possible.

The future of business is a shift from intelligent firms to intelligently orchestrated ecosystems powered by AI.

The future does not belong to the most AI-capable organization, nor to the most connected ecosystem. It belongs to the organization that builds both — deliberately, simultaneously and with the conviction that complexity is not a threat to be managed, but a landscape to be led.

AI is everywhere in strategy decks right now: “We’re investing in AI,” “We’ll automate X% of work,” “We’ll be data-driven.” None of that is wrong—but it’s not a strategy on its own.

Have you really thought about where the best places are to apply AI? Well much as we focus on the internal aspects it is the combination externally of AI with Ecosystems that gives real power and results to impact your business, in unique and richer ways that make this a real business dual-force multiplier.

So let me offer here a practical, executive-friendly walkthrough of the AI + Intelligent Integrated Business Ecosystem (IIBE) “dual-force” model—what it is, why it matters, and how to apply it. The IIBE offers the structured approach to bringing Ecosystems and AI together.

So in this post you gain understandings to:

The trap of an “AI-only” strategy (and why it plateaus)

What an Intelligent Integrated Business Ecosystem (IIBE) is

The AI + IIBE dual-force model: additive vs. multiplier effects

Concrete applications and leadership moves to start now

A simple checklist to assess your current posture

Moving from today’s reality- out of the AI traps we are internally building

In this post, I’ll introduce a simple “dual-force” model: Artificial Intelligence + Intelligent Integrated Business Ecosystems (IIBE). The idea: AI adds speed, but AI inside a deliberately designed ecosystem multiplies strategic advantage. You’ll leave with a practical way to assess your current posture and a few leadership moves you can start this quarter.

As models and tooling become widely available, AI becomes a baseline capability. Advantage shifts away from the technology itself and toward what’s harder to copy: proprietary data, distribution, trust, and coordinated decision-making across organizational boundaries.

Why an “AI-only” strategy plateaus

AI delivers real wins—productivity, cycle-time reduction, better forecasting, faster content and software creation. But in isolation, it tends to hit structural ceilings:

It accelerates what you already know. If the training data and feedback loops are mostly internal, you become faster—inside a closed room.

It commoditises quickly. Tooling spreads. Best practices spread. Your competitors catch up. Sustainable advantage moves to unique data and unique distribution.

It struggles with cross-boundary complexity. Many real problems (supply chain resilience, regulatory shifts, decarbonisation, health outcomes) don’t sit inside one org chart.

It can sound confident without being grounded. Models are excellent at fluent answers; they’re not a substitute for “ground truth” and external validation.

It doesn’t create trust. Partnerships, co-investment, shared risk, and joint go-to-market still run on relationships and governance—not prompts.

So the strategic question becomes: if AI becomes ubiquitous, what stays scarce? In most industries, the scarcities are proprietary cross-domain data, distribution through partners, and coordinated judgement under uncertainty. That’s where ecosystems enter.

The AI Engine needs the power of a Network

What is an Intelligent Integrated Business Ecosystem (IIBE)?

An Intelligent Integrated Business Ecosystem (IIBE) is a network of partners (customers, suppliers, platforms, regulators, academia, startups, communities) that is designed to work like a coordinated system—not a loose set of relationships. “Intelligent” means the ecosystem continuously senses, learns, and improves. “Integrated” means there are shared interfaces (data, processes, governance, incentives) that make collaboration repeatable and scalable.

Practically, an IIBE has a few core building blocks:

Shared outcomes: a clear “why we collaborate” (risk reduction, new market creation, better customer outcomes).

Data and interoperability: agreed data sharing, standards, and interfaces (even if minimal at first).

Governance and trust: decision rights, escalation paths, privacy/security, and rules of engagement.

Incentives: how value is shared so participants keep investing.

Feedback loops: mechanisms that turn signals into action (and action into learning).

The AI + IIBE “dual-force” model: additive vs. multiplier effects

The dual-force value of AI and Ecosystems (IIBE)

Think of AI as an engine: powerful, fast, and getting cheaper every quarter. An ecosystem is the road network: where the engine can go, what it can reach, and how much value it can create with others. Put differently:

AI-only (additive): you do today’s work faster and cheaper.

AI + IIBE (multiplier): you create new data, new distribution, and new joint capabilities—so the advantage compounds.

Dimension

What the ecosystem provides

What AI accelerates

Resulting advantage

Data

Cross-domain signals and proprietary network data

Cleaning, linking, and learning from that data quickly

A defensible “data moat” that competitors can’t buy

Distribution

Partner channels and co-selling / co-delivery pathways

Personalisation, speed to market, enablement at scale

Faster adoption and stickier routes to customers

Innovation

Domain collision and complementary capabilities

Synthesis, prototyping, simulation, and iteration

More “shots on goal,” with higher-quality learning

Trust & governance

Rules, decision rights, and shared risk management

Monitoring, anomaly detection, explainability workflows

Partnerships that scale without constant firefighting

Concrete applications (where the dual-force model matters most)

Systemic risk (supply chain, resilience, compliance): ecosystems provide early signals; AI turns them into scenarios and coordinated responses.

Complex customer outcomes: when value depends on multiple actors (payer/provider, OEM/suppliers, public/private), AI helps orchestrate while the ecosystem provides the levers.

Category creation: new markets usually require partners to align on standards, proof points, and routes to market—AI speeds the learning, but the ecosystem creates the market.

Talent scarcity: ecosystems extend access to expertise; AI makes distributed knowledge searchable, reusable, and operational.

Investing comes from Leadership moves to start now (90-day moves)

Pick one ecosystem outcome, not ten AI use cases. Choose a cross-boundary outcome (e.g., reduce onboarding friction across partners; cut end-to-end lead time; improve claim accuracy) and make that the rallying point.

Map your “data seams.” Identify where valuable signals sit between organisations (handoffs, exceptions, disputes, delays). Those seams are where ecosystem data moats are born.

Stand up lightweight governance. Decision rights, data sharing principles, and escalation paths beat perfect legal structures—especially early on.

Build one shared feedback loop. A shared dashboard, joint review, and a cadence for action turns collaboration into a system.

Instrument trust. Define what “good behavior” looks like (privacy, quality, response time, model oversight) and measure it. Trust that can’t be observed doesn’t scale.

A quick checklist: are you building AI, or building an AI-powered ecosystem?

Our top AI initiatives are tied to cross-boundary outcomes, not only internal efficiency.

We have a clear view of which partners matter most for data, distribution, or credibility.

We can name at least three data seams (handoffs/exceptions) we want to capture and learn from.

We have shared governance (even lightweight) for decisions, data, risk, and escalation.

We run at least one shared feedback loop where signals lead to action and learning.

We’ve defined how we measure trust (privacy, quality, safety, performance, reliability) across the network.

Conclusion: AI accelerates—ecosystems compound

The strategic dialogue for leadership to consider

If AI is becoming ubiquitous, the durable advantage is less about having “more AI” and more about having a better environment for AI to learn, act, and create value: an ecosystem with shared outcomes, shared data seams, and shared governance. Build the ecosystem deliberately, then let AI do what it does best—compress time, surface patterns, and scale execution.

Recognizing the dual-force combination? Come find out more and free yourself from being trapped internally

So why am I raising this question; WHY ECOSYSTEM DIAGNOSTICS MATTER FOR BUSINESS

There is a growing reality, we are all tripping over this every day :

The World Is Shifting From Industries to Ecosystems……………….you are part of it or you are seriously missing out of a world of possibilities of growth and impact.

Businesses everywhere are feeling the same pressure: the rules are changing faster than they can adapt.

Value flows are being reshaped

Platforms are consolidating power

Partners are gaining or losing agency

Governance is tightening

Optionality is shrinking

Entire industries are collapsing into ecosystems

Most organizations sense this shift — but cannot see the structure behind it.

This is where the IIBE begins. The Integrated Interconnected Business Ecosystem brings it all together.

Why Structural Thinking Matters More Than Ever

Businesses don’t fail because of weak strategy or poor innovation.
They fail because they misread the system they operate in.

They misjudge:

who controls access

where value actually flows

where their leverage lies

where they are overdependent

where the ecosystem is moving

where they can expand

where they are fragile

Without structural clarity, every decision is guesswork.

The IIBE provides the architecture to see what others cannot.

The Time to examine your Business through the The Nine Dimensions: A New Lens for Understanding Your Business

The IIBE examines your business across nine structural dimensions:

Intent & coherence

Value architecture

Governance & orchestration

Platform readiness

Partner agency

Learning loops

Optionality & option debt

Ecosystem integration

Ecosystem health & resilience

These dimensions reveal the architecture of your ecosystem position — not just your performance.

This is the difference between reacting and shaping.

There are many reasons Why Every Business Needs a Structural Diagnostic

Ecosystems are full of:

tensions

risks

Misalignments

dependencies

hidden constraints

emerging opportunities

Most businesses operate inside these forces without ever seeing them.

A structural diagnostic:

surfaces hidden tensions

reveals misalignments

identifies leverage points

exposes fragilities

clarifies ecosystem identity

shows where the system will accept you

and defines your next strategic move

It is the missing link between strategy and reality.

So how is this Diagnostic structured?

The Pre‑Diagnostic: This is Your First Step Into Structural Clarity

Before the full diagnostic, there is a lightweight, high‑value pre‑diagnostic that reveals:

your structural fingerprint

your priority tensions

your readiness level

your ecosystem misalignments

your leverage opportunities

It is the cleanest, safest, smartest way to understand your position.

That begins your journey, it opens you up into the discovery and diagnostics that will change your view of the power, value and positioning of Ecosystems for your Business

Ready to See Your Own Ecosystem Position?

The IIBE Diagnostic Suite is for all those that see Ecosystems as essential for their future

Structural clarity for businesses navigating ecosystem change come from having available and by offering, the process, the tools, the engagement that brings this altogether into a powerful solution

Irrespective of if you are already involved in Ecosystem management within your business IIBE has solutions that support you

Already feeling you are an Ecosystem leader? – Do you already fear a risk of disruption or drift. Are you questioning how they must evolve without destabilizing what you have built.? There are many options for Established players. Strengthen your ecosystem position by confronting disruption, rethinking orchestration, and future-proofing your business model before the ecosystem moves on without you.

Disruptors & Emerging Challengers– those looking to be far more Agile in their innovating and second-movers looking to scale within or against dominant ecosystems. The need and emphasis is to scale your ecosystem strategy with structure and foresight — without losing the agility and edge that makes you a disruptor and focus on those you know you can disrupt for building a new market offering.”

Thirdly, if you are within the Nascent / Laggards / Emerging Catalysts of Organizations just entering the ecosystem space, often through necessity or external change pressure or recognizing the extended value of collaborations and co-creations. Bridge into ecosystem thinking with confidence — gain clarity, build the right partnerships, and leapfrog complexity through focused, actionable tools. No worries we have you covered.

The power of a Structural Assessment

The IIBE Diagnostic is a structural assessment of your ecosystem position irrespective of where you are today. It provides you answers for tomorrow
It reveals:

where you are strong

where you are fragile

where your value is blocked

where you have leverage

where you can expand

where you are over‑dependent

and what your next strategic move should be

This is not consultancy offer. this is structural intelligence you need to make those Ecosystem moves.

Why You Need a Structural Diagnostic

Ecosystems are full of tensions:

value flow asymmetry

governance constraints

partner dependency

platform lock‑in

shrinking optionality

ecosystem fragility

Most businesses operate inside these forces without ever seeing them.

The IIBE Diagnostic makes the invisible visible.

The IIBE Pre‑Diagnostic (Entry Offering)

A fast, low‑friction, high‑insight assessment– its free and begins the search for clarity

You begin with a 15‑question intake that surfaces:

tensions

risks

dependencies

misalignments

opportunities

readiness

From this, you receive:

a structural fingerprint (radar map)

your top priority areas

your readiness profile

The Full IIBE Diagnostic (Core Offering)

A deep, nine‑dimension structural analysis

Two versions:

That Diagnostic that fits with the SME / Single‑Ecosystem

For businesses with:

Northvolt didn’t just run out of money. It ran out of ways to change direction.

For a few years, Northvolt carried far more than a balance sheet. It carried Europe’s story about itself: that the continent could still build strategic industries, secure its own energy future, and turn circularity from a slide into a system. Then, in less than two years, that story went from European flagship to bankruptcy proceedings and asset sales. The mission didn’t suddenly become wrong. The architecture ran out of room to move when the future stopped cooperating.

This is not a post about Northvolt’s management. It is an article about what happens when ecosystem ambition scales faster than the operating system needed to keep it coherent – especially when optionality and volatility stop being theoretical and start showing up in the numbers. In plain terms, that is just how much room to move your design still leaves you, and how quickly the world forces you to use it. Looked at through that lens, Northvolt is a textbook case of ecosystem entrapment: a design that gradually traded away future freedom for speed and scale.

When the story still worked

On paper, Northvolt did many of the “right” things.

It didn’t position itself as a lone battery producer, but as the industrial centre of a European battery ecosystem:

Automakers as anchor partners (original equipment manufacturers, OEMs), with equity, joint ventures and long-term off-take.

Utilities and grid players providing renewable power and infrastructure.

Recyclers closing material loops.

Regions and governments competing to host plants, train workforces, and subsidise capital.

Public and private finance underwriting billions on the promise of a sovereign, circular value chain.

If you only look at how the system was configured, the story was impressive: the right partners, strong demand signals, a compelling narrative around climate and sovereignty, and a clear place in Europe’s industrial playbook.

From that vantage point, the ecosystem looked fit:

The intent was coherent: green, regional, circular batteries.

The platform role was clear: a European anchor around which OEMs and policymakers could plan.

Customer pull appeared strong: order books, public commitments, political backing.

Governance structures – contracts, joint ventures, alliances – were visible and active.

The market fit was obvious: electric vehicle (EV) penetration rising, pressure to de‑risk supply chains, political demand for “made in Europe” capacity.

If you stop the film there, you would call this a success story in the making. The uncomfortable truth is that ecosystems can look exemplary on paper and still be quietly running out of ways to adapt.

Where the design quietly ran out of future

The problem was not that the visible ecosystem was weak. The problem was that the design had very little future freedom built in once the easy future disappeared.

Northvolt effectively committed to one trajectory:

Multiple gigafactories in parallel, rather than sequencing scale after operational excellence.

Deep, volume‑heavy off-take commitments that assumed yield, quality and timing would converge quickly enough.

A product mix that leaned heavily on automotive cells, with other segments treated more as extensions than as designed fallbacks.

There were few clearly pre‑designed options that answered questions like:

“What if EV demand grows, but slower and more unevenly than the slide deck assumed?”

“What if capital becomes expensive and policy support fragments?”

“What if we discover this is far harder to industrialise than we wanted to believe?”

Optionality in this sense is not an abstract financial term. It’s the concrete list of moves you still have when your first bet starts to fray: shrink, re‑sequence, pivot segments, refocus geography, transfer modules to partners, or temporarily narrow the mission without losing the core. Volatility is everything that makes those moves necessary sooner than you hoped: demand whiplash, policy swings, cost shocks, and execution surprises.

Northvolt’s architecture treated those conditions as edge cases. Reality treated them as the main plot. Northvolt didn’t just run out of capital; it ran out of ways to change direction without breaking the system it had built. That is what option debt looks like at ecosystem scale.

When the future moved and the system couldn’t

The future that Northvolt was built on changed in four ways at once.

First, capital. Money became more demanding and less patient. Each new GWh of capacity became more expensive to finance, and “build it and they will come” stopped being a sufficient argument. The ecosystem design had committed most of the available capital to fixed assets and obligations, with little held back as dry powder or redesign capacity.

Second, demand. EV adoption continued, but with more volatility, regional variation, and competitive pressure than the earlier narrative implied. Global overcapacity and aggressive Asian players changed the price and margin logic. The original assumption – “if we build enough GWh fast enough, the demand will take care of the rest” – no longer held.

Third, execution. Battery manufacturing turned out to be exactly what veterans had always said it was: hard, slow to master, unforgiving of optimism. Yields lagged, quality issues surfaced, ramps took longer, and the industrial playbook was never fully codified before it was replicated across sites. Learning velocity never caught up with execution velocity.

Fourth, policy and politics. Support stayed real, but it stopped being singular. National priorities diverged, subsidy regimes evolved, and the neat story of a single European backbone turned into a more fragmented landscape of local agendas and trade-offs.

This is exactly where an ecosystem needs its “hard future” design to kick in:

Thresholds that say, “if yields are still here by this date, we pause expansion and fix the plant before we build the next one.”

Triggers that say, “if demand drops below this band, we slow capacity and protect the balance sheet.”

Options that say, “if auto remains harder than expected, we have a path to double down on storage, industrial, or other segments.”

In Northvolt’s case, those elements existed more as hopes than as architecture. When optionality and volatility became real, the system had very little room left to bend. So it broke. The uncomfortable truth is that by the time most leaders admit the future has moved, they have already spent most of their room to manoeuvre.

Five operating gaps that mattered more than the headline metrics

The Northvolt story is not just about scale. It is about missing or underdeveloped parts of an ecosystem operating system that matter most under stress. Through the IIBE lens, these are precisely the parts of the operating system – sensing, learning, co‑creation, orchestration, renewal – that determine whether an ecosystem keeps its strategic freedom or slides into entrapment.

Sensing that doesn’t change decisions

Signals were not absent. Yield, quality, cancellations, cost gaps, capital markets – all of these were visible in one form or another.

The gap was between seeing and acting. There is a difference between “we know this is hard” and “we have agreed in advance what we will pause, re‑sequence, or redesign when this specific signal crosses a line.” The architecture did not tie key indicators to specific moves.

If nobody can say what will actually make you slow down or shrink, you are effectively promising to keep going until something breaks.

Learning that can’t keep up with building

Northvolt tried to scale an industrial capability faster than it could be mastered. New sites were started before the first one had a stable, proven playbook. Scarce expertise was spread across too many fronts at once.

The visible story celebrated “how much” was being built. The less visible story was “how well” it was working in practice, and whether those lessons were being codified fast enough to change the next investment decision.

In any ecosystem, the rule is harsh but simple: if you are building faster than you are learning, you are borrowing from your future options.

Co‑creation that drifts as realities diverge

At launch, the ecosystem had a powerful shared story: sovereign, circular, green batteries as a European project. Over time, each actor’s reality moved:

Automakers faced margin pressure and shifting consumer demand.

Governments faced electoral timelines, budget constraints, and new crises.

Investors re‑rated risk as the macro environment shifted.

Without structured forums and mechanisms to revisit the ecosystem design, early alignment can become a museum piece. The story everyone signed up to remains on the wall, while behaviour quietly adapts to individual constraints.

If partners only truly co‑create at launch, they will redesign the system later – just not in the room with you.

Orchestration that centralises risk

Northvolt functioned as the central orchestrator for multiple interdependent coalitions: off-take, storage, recycling, local development. That worked as long as the centre held.

The more everything is routed through one hub, the more the entire structure inherits that hub’s fragility. When trouble hit, the shock travelled quickly across partners, regions and policy narratives.

An alternative is more modular orchestration:

Sub‑ecosystems with their own governance and resilience.

Clear interfaces between modules.

The ability for certain parts of the system to slow or reconfigure without pulling the whole structure down.

An ecosystem that only works when you are at full strength is not resilient; it is dependent.

Renewal that was never fully designed

The public Northvolt story was dominated by one direction: more. More GWh, more plants, more jobs, more strategic weight.

What was largely absent was a designed path for less:

What does a smaller but sustainable footprint look like?

Which modules would you protect at all costs, and which could you release or transfer if needed?

How do you shrink or pivot in a way that preserves core capabilities and relationships, rather than destroying them?

Growth pathways were explicit. Shrinkage and pivot pathways existed mainly as things you hoped never to discuss. When the moment came, there was no graceful way to step down the system.

If “down” is never drawn into the plan, the only time you will discuss it is when you no longer control the timing.

These gaps don’t show up in partner maps or order books, but they decide whether an ecosystem can bend or only break.

What this asks of today’s ecosystem leaders

Northvolt is now a matter of court filings and restructuring. The more important question is what others do with the pattern.

If you are a mature ecosystem orchestrator, the temptation is to look at Northvolt and say, “we’re different – we’re better run, better capitalised, more experienced.” That may all be true. The deeper question is whether your own architecture has baked in genuine room to move when optionality and volatility become more than a risk slide. If you recognise long-term commitments you cannot easily slow or renegotiate, Northvolt is a warning that governance fatigue and option debt can quietly turn a strong ecosystem into a trap.

If you are a potential disruptor, the lesson is where to look for leverage: incumbents whose ecosystems look impressive today but have quietly spent most of their future freedom on one path. There is opportunity in the gaps between what their story promises and what their architecture can actually flex to. For challengers, the most powerful moves are often built around exactly those gaps – offering partners and customers a more flexible ecosystem design where incumbents are rigid.

If you are an established incumbent without an explicit ecosystem strategy, the risk is inverse. You may feel safer precisely because you are not making big, visible bets. But ecosystems now fail and succeed in ways that reshape entire sectors. Sitting outside the game is no longer neutral. It is its own exposure. The danger is being locked into someone else’s brittle ecosystem and only discovering their constraints when a Northvolt‑style failure ripples through your suppliers, regulators, or customers.

Leaders are usually closer to a Northvolt‑type pattern when they recognise combinations like:

Expansion decisions that feel “locked in” even though key assumptions have clearly shifted.

Operational or quality issues that keep reappearing across sites, partners or regions.

Board and executive discussions dominated by capital, scale and narrative, with very little attention paid to exit routes, pause conditions, or renewal options.

Three questions, then:

How fit does your ecosystem look on paper – and how much real room to move is left once you add optionality and volatility to the picture?

Where have you allowed momentum – capital, politics, narrative – to outrun your ability to slow down, redesign, or shrink without breaking the system?

Are you designing an ecosystem that can only win if the first future you imagined turns out to be right, or one that can bend when the world refuses to follow your slide deck?

The point is not to build smaller dreams. It is to build architectures that can survive the collision between big ambitions and a world that rarely behaves on cue.

If parts of this pattern feel uncomfortably familiar, don’t wait for your own Northvolt moment.

We run a small number of half‑day IIBE ecosystem fitness reviews with leadership teams: together we score the health of your ecosystem, surface brittle dependencies, and outline 2–3 concrete moves you can take in the next 90 days.

Do you really appreciate the role an orchestrator takes in any connected Ecosystem?

I have been undertaking a fair amount of work through my research on Orchestration as I believe this will become the central leadership disciple in the future.

The need we all need to understand here is that the role of the orchestrator in a interconnected, dynamic structure will be the one that enables intelligence into decisions. Are you achieving this within your Ecosystem management?

In envisioning my IIBE framework the core concept is to introduce a unified, adaptive architecture that transforms organizations from today’s static entities into Dynamic Intelligent Orchestrated Systems

The five interconnected capabilities that will redefine how an organization senses, learns, adapts and grows build my belief in Business Ecosystem thinking:

The five interconnected capabilities within Ecosystems provide

Dynamic Value Creation with move from fixed value chains to dynamic value flows where all involved continuously contribute intelligence, experience and capabilities

Have a unified Ecosystem Architecture in both vertical and horizontal integration, hence my Integrated Interconnected Business Ecosystem (IIBE) blueprint

Recognizing Intelligent Fabric in data, AI, sensing, insight loops and decision flows to create continuous intelligence making it truly situation aware, not periodically informed.

Orchestration becomes the core management disciple- not direction setting, but dynamic coordination of people, data, roles, flows, and decisions

This has a dynamic business model design through constant sensing, experimentation, co-creation and reconfiguration- not one time strategy formation

So how do I see the changes in our present understanding of the Orchestrators role into a truly Dynamic Orchestrator?

**1. Static Orchestrators Manage Activities vs. Dynamic Orchestrators Shape Conditions**

Shape the environment in which collaboration becomes natural.

**2. Static Orchestrators Rely on Control vs. Dynamic Orchestrators Rely on Influence & Interdependence**

Bottom line: Static orchestrators “keep the machine running”; Dynamic orchestrators co-shape the future.

We have not had the tools or comprehensive methodologies to find out what is happening when your Ecosystem shows signs of stress or even collapsing. In this Business Case Study of Northvolt AG using the IIBE Lens approach you can achieve this understanding.

Traditional analysis of the health of any Business Ecosystem can miss so much. In our constructing the Ecosystem IIBE Lens we found the Northvolt business case as a really revealing contrast case for the IIBE and how we learned to evolve it from this. We wanted to show what happened when the Ecosystem ignored the multiple signs of collapsing, and ask if these can be recognized as contributing symptoms earlier?

We believe we can provide the answers through the IIBE Lens

This post is part of a two week series where Week 1 established where the four industrial leaders sit today in their Ecosystem health; Week 2 shows what collapse looks like when the architecture fails in a specific case, Northvolt.

This post is an extended Business Case study of Northvolt AB- it provides some valuable lessons on the management of Ecosystems operating in complex, challenging and often volatile conditions rapidly seeking competitive advantage at speed and scale.

This is a 15-minute+ read as it offers an extended case study of the value of the use of the IIBE lens to a fascinating Ecosystem that showcases how to avoid or avert those moments when you can in your Ecosystem design cross thresholds where your operating logic must fundamentally shift and you realize the architecture has no mechanism to execute these shifts.

This case shows how seemingly a “healthy” ecosystem collapsed, what our original IIBE lens could see – in this case retrospectively- and what was missed, and introduces a new dynamic IIBE principle: designed for Ecosystem optionality under volatility.

Last week in a short series I outlined where applying a IIBE lens to four of the most capable industrial companies in the world exploring differences between the Ecosystem positioning of Siemens AG, Schneider Electric, ABB and GE Vernona.

Here I outline a detailed Business Case- Northvolt AG and how the IIBE Lens might have averted the Collapse

Northvolt is a very revealing contrast case for the IIBE, and in many ways it complements the heavy-engineering incumbents in that series of last week. Opening post here: “Looking Through the IIBE Lens: A New Perspective on Ecosystem Strategy.

The Core Problem:
Northvolt designed for one scenario only: explosive EV growth + rapid achievement of manufacturing excellence. No Plan B, C, or D existed.

Firstly lets start with The Paradox: Northvolt AB, Europe’s flagship battery manufacturer, raised $15 billion, secured partnerships with VW, BMW, Volvo, and Goldman Sachs, achieved “unicorn” status, and was celebrated as a climate champion — yet filed for Chapter 11 bankruptcy in November 2024 with only one operational customer (Scania) emerged as a operational anchor while the other commitments struggled to translate into any recognized commercial volume and production running at very low capacity or in phased set-up..

The IIBE Analysis applied retrospectively to test the IIBE Lens: This case study demonstrates why you need to designed Optionality under Volatility into any essential ecosystem design and keep undertaking a constant assessment.

Our initial IIBE Lens would have rated Northvolt as a high-performing ecosystem in 2022-2023. It had not revealed the hidden brittleness that made collapse inevitable once volatility thresholds were crossed.

In 2022, if we had assessed Northvolt using the Integrated Interconnected Business Ecosystem (IIBE) Lens as we originally designed it (V1), you would have scored Northvolt as exemplary:

Institutions: Strong government backing, European Commission support, clear policy alignment

Innovation: Cutting-edge sustainable battery technology, vertically integrated value chain

Boundaries: Well-defined European battery ecosystem with clear strategic positioning

Entrepreneurship: Visionary leadership (ex-Tesla founder), $15 billion raised, massive ambition

By late 2024, that same company filed for bankruptcy with $5.8 billion in debt, less than 1% of target production capacity, and only one operational customer.

The IIBE framework would have missed something critical. Not because it was wrong, but because it was designed to assess ecosystem formation, not ecosystem resilience under stress. What looked like health was actually brittleness. A key learning is Ecosystems are constantly under stress as they deal in complexity, in partnerships and collaborations looking for making changing market conditions through new offerings.

This would have been the initial typical profile of Northvolt.

IIBE Lens Profile — Northvolt- Using Version 1.0

Ecosystem Type

Mission-Driven Industrial Ecosystem Builder
(Energy Storage • Circular Manufacturing • European Industrial Sovereignty)

Northvolt is not a classic firm that “joins” ecosystems — it was born as one.

IIBE Diagnostic Summary

IIBE Dimension

Score

Ecosystem Interpretation

Purpose Coherence

9 / 10

Exceptionally strong and explicit: “Build the world’s greenest battery.” Purpose is operational, not rhetorical, and shared across partners, investors, suppliers, and policymakers.

Partner Vitality

8 / 10

Deep, reciprocal partnerships (VW, BMW, Scania, Volvo, utilities, governments). Relationships are long-term and co-developmental, not transactional.

Value Flow

8 / 10

Circular value logic embedded from design stage (recycling, vertical integration, closed-loop materials). Data and learning flow across the ecosystem.

Adaptive Capacity

7 / 10

High learning velocity, but constrained by scale-up pressures, capital intensity, and execution risk. Adaptation is fast, but fragile under stress.

Governance Integrity

7 / 10

Mission-led governance works well now, but complexity is increasing with global expansion, joint ventures, and public funding requirements.

EHI — Ecosystem Health Index: 83 / 100

Northvolt was achieving mission intensity. They looked to be doing a good job of managing their Ecosystem design.

Ecosystem Configuration (IIBE View)

Northvolt operates as a Designed Ecosystem, not a federated one.

Ecosystem Layer

Role

Maturity

Mission Core

Climate-neutral battery value chain

Very high

Industrial Partners

Automotive OEMs, energy firms

High

Supply Ecosystem

Raw materials, recycling partners

Moderate–High

Policy & Finance

EU, national governments, green funds

High

Technology & Data

Digital twins, process optimization

Emerging

Unlike Siemens, ABB, or others evaluated, Northvolt has no legacy silos — but it did face scaling and orchestration pressure as complexity rises.

Key Frictions (IIBE Lens)

Friction

Description

Ecosystem Signal

Scale vs Learning

Rapid factory scale-up risks slowing experimentation

Adaptive loop strain

Capital Intensity

Gigafactories lock in design choices early

Reduced flexibility

Partner Dependence

OEM commitments shape roadmap

Power asymmetry risk

Governance Load

Public funding adds compliance overhead

Governance density increasing

These are healthy tensions — not legacy rigidity — but they must be actively managed as the ecosystem grows.

Ecosystem Strengths (Why Northvolt Scores High)

Purpose as Operating System

Northvolt’ s purpose is:

Clear

Shared

Measurable

Embedded in daily decisions

This creates ecosystem gravity — partners align because the mission reduces coordination cost.

Partnership Ecosystem (Was Very Strong)

Tier 1 Strategic Partners:

Partner

Commitment Type

Strategic Value

Volkswagen

$1.4B investment + 200 GWh offtake agreement

Anchor customer, co-developer

BMW

€2B battery supply contract

Major customer, brand validation

Volvo Cars

15 GWh annual supply agreement

Customer + investor

Scania

Commercial vehicle battery supply

Customer (only one that materialized)

Fluence

Energy storage system partnership

Adjacent market entry

Galp

Lithium refining JV in Portugal

Upstream integration

ABB

Automation and robotics supply

Technology partner

Siemens

Industrial software and digitalization

Technology partner

Tier 2 Ecosystem:

Yet we witnessed a spectacular collapse.

Northvolt crossed three simultaneous volatility thresholds between 2021 and 2023:

Threshold 1: Capital Intensity increased exponentially
From containable ($4-5B, one facility) to exponential ($15-20B, five simultaneous gigafactories). This wasn’t just more of the same—it was a different game requiring different rules.

Threshold 2: Execution Velocity vs. Learning Velocity

Execution complexity overtook learning capacity scaling faster than organizational capability and no time to “institute this learning
Northvolt started building five factories while production yield at the first remained below 10%. They were executing at a 9/10 pace while learning at a 2/10 pace. That’s a 4.5x gap—execution far beyond organizational competence.

Threshold 3: Volatility Absorption
EV demand volatility increased, Asian competitors dropped prices 30-40%, capital became expensive, and policy support fragmented. The ecosystem needed to shift from deployment logic to preservation logic. EV had demand fluctuations, there was subsidy uncertainties and cross-market complexities, restricting component standards- still only forming through regulatory and industry recognition.

None of these transitions occurred. Not because leadership was incompetent, but because the ecosystem architecture had no designed mechanisms to detect these thresholds or execute the required shifts.

Traditional assessments at the time would have continued showing green lights right up until collapse.

At these thresholds, the ecosystem required a shift in operating logic — from ecosystem formation (growth, partnership acquisition, capital deployment) to ecosystem adaptation under uncertainty (optionality preservation, pivot capacity, graceful degradation).

This transition recognizing growing brittleness never occurred.

The Outcome: An ecosystem that looked healthy became structurally brittle and collapsed when volatility exceeded adaptive capacity.

The Lesson: High-performing ecosystems without optionality architecture are fragile ecosystems. This case validates the necessity of in all future IIBE assessments.

Northvolt entered the Death Spiral

The Death Spiral:

Quality issues → customer cancellations

Customer cancellations → no revenue

No revenue → cash burn accelerates.

Cash burn → investor panic.

Investor panic → no new capital

No new capital → bankruptcy inevitable

2024 November: Chapter 11 Bankruptcy Filing

The Numbers:

Assets: Gigafactories (worth less than construction cost)

Liabilities: $5.8B debt + operational obligations

Revenue: Minimal (only Scania)

Path Forward: Uncertain — restructuring, potential asset sales

From $12B Valuation to Bankruptcy in 18 Months

Why Thresholds Weren’t Defined here (viewpoint):

Hypothesis 1: Optimism Bias
Leadership believed EV growth would solve all problems (“we just need to scale faster”)

Hypothesis 2: Investor Pressure
$15B raised created pressure to deploy capital and show progress (gigafactory starts = visible milestones)

Hypothesis 3: Ecosystem Momentum
Partnerships with VW, BMW created locked-in trajectory; slowing would signal weakness.

Hypothesis 4: Lack of Framework
No methodology existed to identify when “ecosystem formation” logic should shift to “ecosystem adaptation under volatility” logic.

So, applying your initial v.1 IIBE lens it would have missed something? Yes and No

No — but it revealed something that wasn’t yet made explicit enough.

What the IIBE lens did pick up

The original IIBE profile already flagged:

Adaptive capacity as emerging but fragile

Governance integrity as mission-led but informal

Scale as a future stress multiplier

Those were early warning signals.

However, what the Northvolt case teaches us is this:

“High ecosystem health at time does not guarantee survival across regime shifts unless adaptive options are explicitly designed.”

This is the missing emphasis.

Could Dynamic 6 of O & V Have Predicted Northvolt’s Collapse?

Answer: Yes.

Actual Outcome: BANKRUPTCY

Conclusion: The IIBE Lens using the Optionality & Volatility dynamic would have flagged catastrophic risk 18-24 months before collapse.

We concluded in our v.1 work- What needs sharpening was the IIBE articulation in our research towards higher focus on volatility and changing market conditions.

We need to recognize building Ecosystems are complex, challenging and need to be highly adaptive to changing market conditions, partly driven by the shifts that Ecosystems bring to markets.

Recognizing the Need- We Built a New IIBE Principle

Designed Optionality under Volatility

Definition

Designed Optionality under Volatility is the deliberate architectural capability of an ecosystem to retain, activate, or reconfigure strategic choices as uncertainty increases — without requiring collapse, exit, or emergency intervention.

It treats volatility not as a risk to be absorbed, but as a condition to be engineered for.

Designed optionality starts by naming your biggest underlying assumptions and designing what happens to the ecosystem, if it begins to fail

Reinterpreting Northvolt through a refined IIBE lens

When we re-run Northvolt with this sharper framing:

Dimension

Original Reading

Revised IIBE Insight

Purpose

Very strong

Became brittle without redesign options

Partners

Vital

Not co-owners of pivot decisions

Value Flow

Circular

Locked into scale-dependent economics

Adaptive Capacity

Emerging

Never institutionalized

Governance

Trust-led

Not stress-tested for contraction

Northvolt did not fail because it lacked ecosystem thinking.
It failed because it did not operationalize ecosystem adaptability before scaling irreversibly.

That is a much more subtle — and much more valuable — lesson.

We also gained a further realization.

MVE vs IIBE (and why this matters hugely)

Minimum Viable Ecosystem (MVE)

Excellent for ecosystem birth

Hypothesis-driven

Lean, focused, optimistic by design

Northvolt mastered this phase.

IIBE (Integrated Interconnected Business Ecosystem)

Required for ecosystem survival under uncertainty.

Designed for sensing, learning, reconfiguration.

Explicitly prepares for futures that invalidate the original bet.

Northvolt never crossed this threshold.

This gives you a powerful, almost canonical framing:

MVE gets you started. IIBE keeps you standing when the future shifts.

So, we gained real insight.

Returning to assumptions we listed earlier, perhaps the biggest assumption was that Northvolt’s ecosystem was wired around a single master assumption, this optimism bias: that EV demand growth and subsidized capital would outrun execution risk.

An IIBE-driven design would have forced that assumption to the surface and asked : what if demand is slower, capital more expensive, or policy more fragments- and what minimal survivable ecosystem can do in each of these cases?

Coming back to a comparison.

Original Ecosystem Strengths for Northvolt (using our Baseline Reality IIBE Lens v1)

Northvolt entered the market with rare ecosystem advantages:

Dimension

Observed Strength

Purpose

Singular, compelling, operational (“world’s greenest battery”)

Partners

Deep OEM, government, utility, and recycling alliances

Value Logic

Circularity designed in from inception

Legitimacy

Strategic European asset with policy and financial backing

Speed

Rapid learning and execution in early phases

Result:
Northvolt achieved high early ecosystem coherence and accelerated scale faster than most industrial entrants

Traditional Assessment (D1-D5 Only) Would Have Shown:

IIBE Dynamic

Northvolt Rating (2022-2023)

Evidence

D1: Ecosystem Mapping

HIGH

Strong partner network, clear dependencies

D2: Value Flow

MEDIUM-HIGH

Clear value proposition, aligned customer incentives

D3: Orchestration

MEDIUM

Governance structures forming, partnership coordination visible

D4: Intelligence

MEDIUM

Technology partnerships, R&D capability

D5: Strategic Pathway

HIGH

Clear scaling roadmap, capital commitments secured

Overall Assessment (D1-D5 Only): HEALTHY, HIGH-POTENTIAL ECOSYSTEM

This is why applying the new dynamic of optionality and volatility became essential is — it reveals what performance metrics hide.

What the changing IIBE Lens Reveals (here in Retrospect but not in of our evaluations going forward)

Ecosystem Missing Signals

An IIBE-based, more Ecosystem Health orientated lens would have surfaced early warnings:

Signal Type

What Happened

What Was Missing

Adaptive Capacity

Scale locked in design choices

No adaptive thresholds

Partner Vitality

Partners committed capital but not pivot authority

No shared reconfiguration rights

Value Flow

Economics dependent on continuous expansion

No downscale pathways

Governance Integrity

Founder- and mission-led

No stress-tested adaptive governance

Insight:
The ecosystem looked healthy, but it was becoming brittle, very rapidly in this case.

Counterfactual: How IIBE Would Have Changed the Trajectory

Designed Optionality (Critical Missing Capability)

Under IIBE, Northvolt would have:

Designed minimum survivable ecosystem configurations.

Built modular scale-up and scale-down pathways.

Defined pivot triggers linked to capital, policy, and demand shifts.

Growth would have been conditional, not irreversible.

Adaptive Governance Before Capital Acceleration

Instead of relying on trust and mission gravity, IIBE would have introduced:

Distributed decision rights across ecosystem partners

Adaptive governance nodes with authority to pause, pivot, or reconfigure.

Explicit “ecosystem reconfiguration protocols”

Governance would have evolved ahead of complexity, not behind it.

Partner Co-Ownership of Adaptation

In the IIBE counterfactual:

OEMs and public partners become co-orchestrators, not just anchor customers.

Value-sharing includes risk-sharing for adaptation, not only scale benefits.

Exit, pause, or redesign options are legitimate ecosystem moves.

Partners would share responsibility for resilience, not just growth.

Building in an Ecosystem Health Diagnostic as a Continuous Stress Sensor

An IIBE-enabled EHD would have tracked:

Learning velocity vs. scale velocity

Capital concentration risk.

Policy fragmentation signals

Option value erosion

This would have enabled early, deliberate contraction or re-segmentation — not reactive collapse.

Revised IIBE Diagnostic (Counterfactual)

Dimension

Observed Reality

With IIBE Applied

Purpose

Strong but brittle

Strong and adaptive

Partner Vitality

Committed but passive

Co-owning adaptation

Value Flow

Circular but scale-dependent

Circular and modular

Adaptive Capacity

Emergent, informal

Institutionalized

Governance Integrity

Trust-based

Adaptive and distributed

Counterfactual EHI:
83 → Sustained at 78–82 under volatility
(lower peak, far higher survival)

Within applicable Lenses in an extended Ecosystem Exposure and Option Diagnostic it can produced a Brittleness Ratio, a Learning Lag score, a Volatility Threshold Architecture map, Minimum Survivable configurations,, shared pivot rights with key partners and explicit volatility thresholds linked to capital, demand and policy

The Core Lessons — Why This Matters Strategically

Northvolt did not fail because it lacked ecosystem thinking.
It faltered because it never transitioned from ecosystem intent to ecosystem operating design.

This is the exact gap the IIBE closes.

Why Northvolt Strengthened the IIBE Validation

Northvolt becomes a keystone case for our methodology because it shows:

MVE ≠ IIBE

Early ecosystem success ≠ long-term ecosystem resilience

Mission-driven ecosystems still require designed adaptive architecture.

It proves that:

Ecosystem leadership is not about scaling faster — it’s about retaining options longer.

Explains why early ecosystem success can still fail.

Makes IIBE relevant to capital-intensive, regulated industries.

Gives boards and executives permission to slow down intelligently.

Turns volatility into a design parameter.

Implications for IIBE Framework

Dynamics focusing on optionality and volatility are now Mandatory for:

Capital-Intensive Ecosystems

Gigafactories, infrastructure, heavy industry

Where commitment depth is high by nature

High-Volatility Markets

Emerging technologies (batteries, hydrogen, quantum)

Policy-dependent sectors (energy, healthcare)

Geopolitically exposed industries

Fast-Scaling Ecosystems

Venture-backed with pressure for exponential growth

Where execution velocity can outpace learning

Long-Payback-Period Investments

5–10-year paths to profitability

Where early commitments lock in trajectories

IIBE Headline for Northvolt (Counterfactual)

“Northvolt shows us that ecosystems must be engineered not only to grow — but to survive when growth becomes the risk.”

For ecosystem builders, the implication is clear:

Design optionality recognizing volatility will occur from inception, not as an afterthought when you need it. By then, you’ve already spent your room to maneuverer.

Define thresholds before you cross them. Once crossed without recognition, recovery becomes impossible.

Balance commitment with adaptive capacity. Never lock in faster than you build the ability to pivot.

And most importantly: recognize that the architecture needed to build an ecosystem is fundamentally different from the architecture needed to sustain one under stress.

Focusing on optionality and volatility makes that distinction visible and actionable and totally critical. That’s its value—and why it’s an essential part of the IIBE Lens today.

The ability to go on and test the IIBE Lens has built a level of robustness that can be applied to any sector-by-sector from the Energy Transition, Advanced Manufacturing, Infrastructure, mobility, Healthcare & Life Sciences, Financial Services, Agriculture & Food Systems, Platform Businesses, Defense or National Security and finally even Climate Adaptation.

Bob Gravestijn in a post next will provide an excellent Business Case narrative for Northvolt explores his learning through applying the IIBE Lens to feel its true force inside this real, high profile, emotionally resonating failure.

His framing creates the real intrigue and signals that stands apart from any rehash of a bankruptcy narrative you might have read.

Recognizing the power of Applying a IIBE Lens approach

“The Northvolt assessment took approximately two x four hours of structured analysis using the different levels of diagnostic after initial understanding and setting up, excluding early runs to assess its ability to deliver.

Applied prospectively rather than retrospectively, those same hours in Q1 2023 would have surfaced an 18-month intervention window worth $8-10 billion in preserved optionality as an assessment for Northvolt.

We now apply optionality and volatility as a standard component of the IIBE Lens engagement. If your organization is currently crossing a capital intensity threshold, scaling faster than your learning curve, or building on policy-dependent assumptions — this diagnostic is the most important four hours you can invest before those options close. The conversation starts here.”

The IIBE Lens absolutely opens the conversation and provides the ability to design an Ecosystem that shows actionable insights rather than generic ecosystem advise. If you sense a growing problem, wondering how to change it and what it can cost in not recognizing the symptom and acting on them decisively then prepare for a bumpy ride in the future.

“These Investments hours can highlight growing problems can have, provide indicators of what might be changing when the IIBE lens provides a diagnostic, and does provide that essential early understanding of what it can “future constrain” you in not initiating this Ecosystem IIBE lens to understand and act upon early enough.”
