My review of 2024 from a posting perspective has been a really positive one.

Taking my two primary posting sites of paul4innovating.com and ecosystems4innovating.com I wrote just over 100 posts, which always comes as a surprise in what it entails in time invested.

The split between sites was fairly even as I continue to increase my focus on building the building case for Ecosystems, in thinking and design.

In this reflective post I took a look back on why I moved from an “absolute” focus on innovations into innovation and business ecosystems.

Moving beyond Innovation into Business Ecosystems

For many years innovation has been my core, in consulting, coaching, advisory and mentoring but it simply, over time, became a restrictive spot to be.

Innovation inside the one company is (very) outdated and does not take account of the significant changes occurring in technology enablement or solving increasing complex challenges.

Far too many organizations are locked in this “doomed” world of diminishing returns from being self-possessed in their focused.

We need to build out from open innovation into ecosystem thinking and design.

First, stepping back taking open innovation beyond its original positioning which was a pivotal moment in innovation management.

“Open innovation is a term used to promote an Information Age mindset toward innovation that runs counter to the secrecy and silo mentality of traditional corporate research labs.^] More recently, it is defined as “a distributed innovation process based on purposely managed knowledge flows across organizational boundaries. The boundaries between a firm and its environment have become more permeable; innovations can easily transfer inward and outward between firms and other firms and between firms and creative consumers, resulting in impacts at the level of the consumer, the firm, an industry, and society.^[7]– Wikipedia abridged

For me, the emphasis needs to keep constantly move towards Business Ecosystems

Ecosystems foster collaboration and accelerate the dissemination of knowledge through the network effect, in fact, value creation increases with each actor in the ecosystem, which in turn nurtures the ecosystem as such.

James F. Moore originated the strategic planning concept of a business ecosystem. The basic definition comes from Jim Moore’s book, The Death of Competition: Leadership and Strategy in the Age of Business Ecosystems and focused more on (at the time) the high tech industry studying the co-evolution in social and economic systems applying the concept of networks of organization coming together that provide mutual support and co-evolve contributions. It is based on the principle that organizations, as living organisms, are most successful when their development and behavior are aligned with their core purpose and values – what we call “social DNA’”

Evolving towards Ecosystems for innovation and business

This evolution towards Ecosystems attracted me increasingly from mid 2016 where I attempted to separate my thinking into innovation on one posting and ecosystems on another. That in all honesty has never worked, these fuse together constantly and for good reasons.

On my ecosystems4innovators.com site I have written nearly 250 posts since September 2016 but this has ramped up far more in the past 18 months of so as I began to propose my own frameworks in my understanding and studying ecosystems for a fair number of years

Where I stand today

Ecosystems for business have an absolute need to be integrated, they are heavily interconnected. This post of A New Way to Drive Value Through The Integrated Business Ecosystem Design provides handy visuals depicting the different ecosystems that make up (my) integrated business ecosystem framework.

I have spend time on measuring success, defining the different components, exploring and extending this out. I had a recent post showing some key developments in this thinking with reference posts, moving towards providing a compelling business ecosystem case

I sought out a AI generated view from Google NotebookNL research assistants discussing why Ecosystems are really different to consider, which I found encouraging and good, easy listening.

Recognizing the importance of Dynamic Ecosystems

The most exciting work has been on the importance of recognizing Dynamic Ecosystems. I believe these are a new core of organization design.

In today’s rapidly changing business landscape, complacency and rigid thinking can harm an organization’s long-term viability. The Dynamic Ecosystem layer serves as a contrarian force, a provocateur that continually questions our established norms and pushes us to explore alternative perspectives.“

So I close out this short summary on Why Business Ecosystems are highly valuable to think through and turn towards 2025 and my plans to support the evolving understanding of the value and importance of Ecosystems in business.

Turning to 2025.

The focus has to shift even more into engagement by building a blueprint and roll out a structured approach to thinking and designing on Business Innovation and Ecosystems.

In the work ahead for 2025.

In the pipeline are exploring sustainability for Ecosystem building, comparing Natural Ecosystems as well as looking at Neutral Ecosystems, from the AI Gen perspective, then building and extracting Innovation help and support more through Gen AI to aid acceleration, design and execution.

There is a real need of a harder assessment and re-looking at bringing in the Ecosystem Platform Management into a different perspective than our current platform focus, leading to building ecosystems, it should be ecosystem and networks drive platforms and their unique designs.

Resetting the Voice of any journey

The customer journey through ecosystems is providing a rolling out of thinking and updating. There is a need for a new Voice of the Customer, the Voice of Partners within any Ecosystem thinking and more importantly provide that “higher” level of the Voice of Ecosystems.

I will be continuing to look for new tools, methodologies and structured approaches to build on my recent work.

Ecosystem mapping, visual flows extending a minimum viable ecosystem (MVE), establishing heath and metrics, exploring decision trees and complex value webs are on the list to extend even furher from my initial investigations.

I am keen to extend out my interconnected implementation toolkit and structure in 2025. I have a whole host of approaches here to explore and extend through deeper engagements.

Of course, the integrated business ecosystem framework is very front and centre to business ecosystems. It drives the  research and translation of all of the above to continue to build it out in recognition and business transformation.

The increasing shift to Ecosystem Coaching and Advising.

Most importantly I will be turning increasing towards Ecosystem Coaching, Advising and Mentoring to build on this engagement emphasis. The need to provide impact from Ecosystems becomes essential for passing through the different coaching stages as a big part of any transformation.

For me as a big part of this Ecosystem work is comprehension, reduce uncertainties and anxieties, to gain a greater confidence to experiment and draw others into a trusting, highly collaborative relationship of engagement, learning and managing diversity of opinions.

I keep motivated on Ecosystems for this need in delivering a higher purpose, providing the operating and management purpose and delivery to give this

2024 was a good year of Ecosystem discovery, progress and fulfillment, now I move into 2025, gearing up for greater engagement.

Recognizing the value and potential to the Integrated Ecosystem Design

The concept of having an integrated business ecosystem is central to the future growth and value businesses can provide. Yet, these have to be seen as highly collaborative, where mutual co-creation through networks of partners join forces to overcome more complex and challenging problems we seem to be facing today.

The single organization is unlikely to bring the depth of knowledge, diversity and access in resource and market realization. We need to learn to work in collaborative Ecosystems.

Firstly a brief background “Let me summarize this on a current state of Ecosystem play, as it forms the basis of where I go forward in the continued development of Business Ecosystems. The important why I see these as significant in value to any business searching for new growth, different impact points and recognizing the value of collaborating within networks of ecosystems to accelerate their offerings, making these more resilient and sustaining.

The core of Ecosystems to thrive needs to be dynamic.

The core is Dynamic Ecosystems as these require the environment for the others to respond and react with innovation becoming the triggering or base point.

So why does the Dynamic Ecosystem forms the core to stimulate and bring dynamism into the integrated Business Ecosystem Framework. It feeds, stimulates and challenges.

So why are Dynamic Ecosystems becoming the Core?

The concept of Dynamic Ecosystems as the central element makes sense for several reasons:

1. Adaptability: Dynamic Ecosystems inherently embody the ability to respond and adapt quickly to changes, which is crucial in today’s fast-paced business environment
2. Catalyst for Innovation: By creating an environment that is constantly in flux, Dynamic Ecosystems can serve as a trigger for continuous innovation, pushing other ecosystem types to evolve and innovate
3. Responsive Framework: A dynamic core allows the entire Integrated Business Ecosystem Framework to be more responsive to market changes, technological advancements, and shifting customer needs.

We must recognize that Innovation as the Base Point

While Dynamic Ecosystems provide the environment, Innovation Ecosystems can indeed be seen as the base or triggering point:

1. Foundation for Value Creation: Innovation Ecosystems drive value creation across multiple dimensions, providing the fundamental building blocks for other ecosystem types
2. Knowledge Transfer: They facilitate the flow of ideas and information, which is essential for maintaining dynamism across the entire framework
3. Collaborative Culture: Innovation Ecosystems foster a culture of co-creation and collaboration, which is necessary for the dynamism to thrive.

The significant Interplay Between Dynamic and Innovation Ecosystems

The relationship between Dynamic and Innovation Ecosystems can be viewed as symbiotic:

1. Mutual Reinforcement: Dynamic Ecosystems create the conditions for rapid innovation, while Innovation Ecosystems provide the tools and processes to capitalize on that dynamism.
2. Adaptive Innovation: The dynamic environment pushes innovation to be more adaptive and responsive, leading to more relevant and impactful solutions.
3. Continuous Evolution: Together, they create a cycle of continuous improvement and evolution across all ecosystem types.

Implications for Other Ecosystem Types

This perspective has implications for how we view the other ecosystem types:

Approaching innovation through the lens of innovation ecosystems is a strategic and holistic way of fostering creativity, collaboration, and value creation within a complex network of interdependent players.

In today’s rapidly evolving digital landscape, the “buttons and threads” concept perhaps is a powerful metaphor for understanding and designing interconnected business ecosystems.

This concept was envisaged, in my view, before its time and ability to deliver due to the constraints of not having technology sufficiently capable and developed to be scaled and connected up, to fully gain the value that this concept offered from an Ecosystem perspective.

the Interconnected Business Framework should include an Entrepreneurial/ Start-up Ecosystem ecosystems but with some important nuances:

1. It does become an essential integral part of the Framework: Start-up and Entrepreneurial Ecosystems are crucial components of the broader business landscape. They often serve as the engines of innovation and disruption that drive change across other ecosystem layers. Including them provides a more comprehensive view of the business environment.
2. Bridging Role: These ecosystems often act as bridges between Innovation Ecosystems and more established Business Ecosystems. They translate new ideas into viable business models and bring fresh approaches to market.
3. Ecosystem Dynamics: Start-ups and entrepreneurs frequently navigate and interact with multiple ecosystem layers simultaneously. Their inclusion helps illustrate the dynamic flow between different parts of the interconnected framework.
4. They can be a real Source of Renewal: Established businesses often look to start-up ecosystems for new ideas, talent, and acquisition opportunities. This interaction is a key part of how larger ecosystems renew themselves.
5. They possess Distinct Characteristics: While part of the broader framework and offer through thinking through Start-up and Entrepreneurial Ecosystems do provide unique characteristics of higher levels of dynamism and capacity for:
   • Higher risk tolerance
   • Rapid iteration and pivoting
   • Building Distinct funding mechanisms
   • Emphasis on scalability potential from any work undertaken
6. Must be encouraged to bring a Lifecycle Perspective: Including these ecosystems provides a lifecycle view of business evolution, from idea conception through to established enterprise.
7. Often they provide an early warning of future Policy Implications: Their inclusion can inform policy-making and support structures needed to foster a healthy overall business environment to evolve, signal and learn.
8. They provide early Customized Integration: The framework should be flexible enough to allow organizations to emphasize different ecosystem layers based on their stage of development or strategic focus.
9. This approach would:
   • Recognize their unique characteristics and challenges
   • Highlight their interactions with other ecosystem layers
   • Demonstrate how they contribute to and benefit from the overall interconnected system
   • Allow for customized focus depending on an organization’s needs or stage

As I mentioned in the opening of this post by including Start-up and Entrepreneurial Ecosystems into the Interconnected Business Framework, it becomes more comprehensive and reflective of the full spectrum of business activities.

It can enable how ideas flow from innovation through entrepreneurship and into established business practices, and how larger businesses can engage with and benefit from entrepreneurial and start-up energy.

This inclusive approach would make the framework more robust and applicable across a wider range of organizations and scenarios, from nascent start-ups to multinational corporations, while still allowing for specific focus on entrepreneurial challenges when needed.

During the month of August 2024 I undertook some fairly intensive research work on Business Ecosystems. Most of this was not just to compliment what I had already built and shared in different posts in the past few years but to push out the future thinking in a more comprehensive manner.

There are a lot of concepts that need to come together for thinking through and designing Business Ecosystems let alone to roll these out in very thoughtful and constructive ways.

I have found the study and application of Business Ecosystems is without doubt a constant ongoing journey that is constantly in flux, adaptation and learning. It is truly dynamic.

Today, we are faced with so much complexity that the approach to modern ecosystems needs this consistent attention and adapting

Lets firstly state the reality.

In an era of rapid technological advancement and global interconnectedness, businesses are no longer operating in isolation. Instead, they are part of intricate networks known as Business Ecosystems, where success depends not just on individual performance but on the ability to navigate and shape these ecosystems effectively.

The complexity and dynamism of these ecosystems demand rigorous research to understand their structure, function, and potential for innovation, impact and value contributions and the significant level of attention to implementation within a business or network of businesses.

In this recent research I delve into the key components of Business Ecosystems that I was investigating and emphasizes the necessity for ongoing research to drive strategic decision-making within each aspect or strand of my research.

Let me draw some conclusions or observations by given topics

1. Defining Business Ecosystems: More Than Just a Network

At its core, a Business Ecosystem consists of a network of organizations—including suppliers, partners, distributors, customers, competitors, and regulators—that interact to create collective value. Unlike traditional business models, where value creation is often linear and company-centric, ecosystems thrive on interdependencies and co-evolution.

Understanding what constitutes a Business Ecosystem requires more than identifying the players involved. It necessitates a deep dive into the relationships, the flow of information, and the dynamics that drive collective outcomes. This complexity underscores the importance of structured research to map these interactions and identify the mechanisms that underpin successful ecosystems.

2. The Dynamics of Ecosystems: Why Adaptability is Crucial

One of the defining characteristics of Business Ecosystems is their dynamic nature. Unlike static systems, ecosystems are constantly evolving, influenced by technological advancements, shifts in consumer behavior, regulatory changes, and environmental factors.

Dynamic ecosystems require businesses to be highly adaptable, continually revising their strategies to remain competitive. This is becoming my core in building out Business Ecosystems. It is this dynamics within the system, they allow for rapid adaptability, continuous learning, extracting network effects, and greater decentralized decision-making and building resilience

Research plays a pivotal role in understanding these dynamics. It provides insights into how ecosystems evolve, how different actors influence one another, and what factors contribute to resilience and innovation within the ecosystem. Without this level of understanding, businesses risk becoming obsolete in the face of rapid change.

3. Core Universal Categories: Establishing a Common Language

For any research to be effective, especially in the context of Business Ecosystems, there needs to be a common language—a set of core categories and definitions that everyone can agree on. These categories might include Natural Ecosystems, Innovation Ecosystems, and Digital Ecosystems, among others.

Each category has its unique characteristics and implications for business strategy. For instance, Natural Ecosystems focus on sustainability and environmental impact, while Innovation Ecosystems emphasize the role of technology and collaboration in driving new value creation. Clear definitions help in segmenting research efforts and ensuring that insights are actionable and relevant to specific business contexts.

4. Ecosystem Design: Building for Resilience and Growth

Designing a Business Ecosystem is both an art and a science. It involves creating frameworks that facilitate collaboration, encourage innovation, and ensure adaptability. Key design considerations include stakeholder alignment, the balance between competition and cooperation, and the ability to scale.

Advanced ecosystem design principles, such as those explored in some of my recent research, emphasize the need for systems that are not only robust but also flexible enough to adapt to unforeseen challenges.

This is particularly important in sectors undergoing significant disruption, such as energy transition, where balanced frameworks that integrate economic and environmental considerations are critical.

5. The Role of Innovation: Shaping the Future of Ecosystems

Innovation is the lifeblood of any thriving Business Ecosystem. However, innovation in this context goes beyond product development; it involves rethinking entire business models, value propositions, and even the ecosystem itself. Generative AI, for instance, is transforming how businesses approach ecosystem innovation by enabling more predictive, adaptive, and personalized strategies.

I have been building out my framework on Business Ecosystems and recently posting on the sequence that emerges in this broader approach and understanding of the make up of different ecosystems within Business Ecosystems.

Research is essential in this domain, as it uncovers new opportunities for innovation and helps businesses understand the potential impact of emerging technologies. By staying at the forefront of innovation ecosystem research, my clear intention, I can help provide companies a better understanding of their position options as potential leaders within their ecosystems, driving change rather than merely reacting to it.

6. The Interplay Between Ecosystems: Leveraging Synergies

No ecosystem exists in isolation. Business Ecosystems often intersect, with the dynamics of one influencing another. For example, the interplay between Natural and Innovation Ecosystems can lead to breakthroughs in sustainable business practices that are also economically viable. Or, the interplay between design thinking, technology and Gen AI.

Understanding these intersections requires a multi-disciplinary research approach that considers the broader ecosystem landscape. By exploring the synergies between different types of ecosystems, businesses can uncover new growth opportunities and mitigate risks associated with ecosystem dependency. 7. Implementing Research-Driven Strategies: From Theory to Practice

The ultimate goal of researching Business Ecosystems is to inform actionable strategies. Implementation, however, can be challenging. It requires businesses to translate research insights into practical steps, whether through redesigning ecosystem structures, fostering new partnerships, or entering new markets. It is through my focus on building an Interconnected Business Ecosystem framework that I continue to build the case

One of the key challenges I wanted to explore in my research was filling in the “missing gaps”—those areas where traditional business strategies fall short in the context of ecosystems. Addressing these gaps often involves innovative thinking and a willingness to experiment, but it also requires a strong foundation of research to guide decision-making. Those “gaps” will be explored in future posts.

8. The Need for Continued Research: Navigating an Uncertain Future

As Business Ecosystems continue to evolve, so too must the research that supports them. The rapid pace of change in technology, market dynamics, and societal expectations means that businesses can never become complacent. Continuous research is not just beneficial—it is necessary for survival.

Both in building out the Interconnected Business Ecosystem framework as well as the extra focus on building out the Dynamic Ecosystem within this has been useful to explore.

Certainly this intense research period of exploring new value propositions is a validation to the importance of ongoing inquiry for me. By staying committed to research, experiment and exploitation, businesses can ensure they remain agile and prepared for whatever the future holds.

So this research period gave me:

Confirmation that the study of Business Ecosystems is far from static; it is a dynamic and ever-evolving field that requires constant attention and adaptation.

Understanding the structure and dynamics of these ecosystems is vital for any business looking to thrive in today’s complex environment.
